Getting Over The Finish Line With Hard & Important Stuff

I've had a hard time figuring out how to talk to you about this. I never want to be a dream killer. Or a bummer. If you're thinking of creating and launching a signature program, I want you to do it. AND I'm gonna talk about one of the hardest parts of that today. Then I'll talk about how to handle this hard part. I promise. In Create Your Program, I help a small group of therapists create their high quality, high touch, niched programs. And then I help them launch those programs so that they can actually start making money. Those programs bring these entrepreneurs significant ongoing incomes. Some folks choose to shrink or close their therapy practices or leave their agency jobs once their programs are established. AND…one really hard part of that whole process is launching the program, especially for the first time. Launching basically means sharing your program with people. Launching involves two really hard things: being more visible and asking for help. You have to be visible when you launch because you need to share your program with people so that they can sign up to work with you. You have to ask for help because you need other people to help you spread the word. Launching isn't the hardest part of the process at all in terms of skills and it's not the most time consuming part either. But emotionally it can be really hard, especially for sensitive souls. We feel vulnerable and exposed when we launch, and we might even worry that we're bugging people. On top of that, most of the people in Create Your Program haven't launched this kind of program before, so these are new muscles they're using. Launching can even give them queasy feelings. And when something is emotionally hard, and makes one feel queasy, one finds a way to avoid it. In Create Your Program, up until now I always walked people all the way up to that launching finish line. Participants got training and structure from me to create their launch plan. I encouraged them to take the brave final steps and even asked people to take some of that action on the final day of our program. And some people did that! I ask participants to share their announcement emails with me, which are the emails they send out to their colleagues and communities. I always received some on the final day of the program, and a bunch more in the following couple of weeks. Lots of people would use the momentum of the program to follow through and continue implementing. But some others would put it off. They'd say they weren't quite ready. They'd say they started reconsidering their niche. They'd say life started getting in the way so they didn't get around to it yet. Or many other valid things. Side note: As a very direct coach, I'll tell you that these are people who really wanted to launch! They were ready enough, and they had already done enough work on their niches. They had indeed done everything they needed to do in order to launch their pilot programs. When I was describing this issue to my former business coach Claire Pelletreau, she said: “You have to walk them all the way over the finish line.” And I knew she was right. Immediately I made a change to Create Your Program. And I'll describe that in a minute. Let's talk about HOW we get ourselves over the finish line to accomplishing hard things in our businesses and lives in general. Well, there's accountability and support. Those help. But you know what else helps? A Hard Ass Deadline. Accountability buddies usually don't cut it for the really hard stuff. They're helpful for getting focused, but not necessarily for getting over the finish line with the very hardest things. Now I've got 2 short examples for you: Taxes and Art. This just came up for me around my taxes. I get intimidated by the process of my taxes every single year. I've been trying to get my documents toghether to give my accountant for a while now. My accountant has a policy that once you turn in all your documents to her, THEN you can schedule an appointment. I called the office and begged them to please give me an appointment first and promised I'd get the docs turned in 2 weeks before that appointment. And they agreed. Phew. Now I have a Hard Ass Deadline. As you're listening to or reading this on or after March 19th, I promise you I've already handed in my documents to my accountant. My partner is a neon artist. They're also a neon sign maker. Most days they make and repair neon signs for people and businesses, or they create the neon aspects of art pieces for other artists. But they make incredible art themself. AND almost all of the art they create happens when they've got a show coming up. Because being part of a show means having a deadline. They sometimes say: “I SHOULD make more art. I WANT to make more art.” They talk to their artist friends about making art. They get inspired thinking about what they'd like to make. But it's the deadline that gets them past all the hard parts and forces them to create wonderful pieces, some of which I won't let them sell because I need to see them in our house every day. Back to how we changed Create Your Program: We've added an 11th week. After meeting weekly for 10 weeks, we amp it up in the final week with more meetings and more support. Here's the Hard Ass Deadline: You have to submit the registration page for your pilot program in order to attend week 11. During week 11, you take steps to launch your program while we are together. You walk over the finish line with me and your cohort in real time. It's called Nausea Week. That's because getting visible and asking for help are really hard to do. And during nausea week, you'll be doing both of those things. It's worth it. When you actually launch your program, you're WAY closer to creating the business you want. In the last episode of Rebel Therapist Podcast, talked to Claire Pelletreau about switching roles with her husband so that she's no longer the default parent. That change made a REALLY big difference in her business. Because she made that change she's able to take on big projects, and make more money. And that got me thinking about what boundaries help me take on the big stuff that really makes me happy, makes a big impact and sometimes makes my business lots of money. In that exploration I realized that I go through two steps when I'm creating a new boundary: I realize that I need the boundary. I decide I'm going to insist on protecting that boundary. Until I've really made the decision that I'm going to insist on the boundary, it's pretty hopeless. TRYING to hold a boundary before I've fully decided doesn't do it. That's a half-assed boundary. In this episode I walk through a couple of examples of boundaries I've created recently that are helping increase my joy and capacity. Both of these are about finally having my own home office. This episode is NOT about me giving you advice that you need to a quiet home office too…or that you have to do what Claire did and switch roles with your spouse. I don't know what you need or what's possible for you right now. Rather, it's about each of us figuring out what we want and need, and then when we can, claiming those boundaries for ourselves. It's really fucking hard to be a mother entrepreneur with young kids, especially if you're the default or primary parent. My guest this week has a robust business and she makes good money. She realized last year that she was afraid to take on big projects in her business because as the primary parent of 2 young kids, she didn't consistently have the capacity she'd need to carry them through. She and her husband decided to switch roles. In this conversation she talks about what's changed since they made that switch. We also talk about how we each navigate the complicated and ever changing terrain of co-parenting and doing life with our spouses. On today's episode of the podcast I'm diving into my January 2023 profit report. In lieu of a December profit report,I did my 2022 year in review. If you missed that, check out my recap with Claire Pelletreau here. These profit reports help me keep on top of my numbers as I prep and review them in order to record the episode. To quickly recap 2022, my big goals for the year were to have income consistency and building Monthly Recurring Revenue. My income stayed in the same few thousand dollar window month- to-month then grew toward the end of the year. The MRR didn't grow as much as I had hoped it would during the year and I need to go back and review this month's because my January 2023 MRR was about $2,000 less than I had expected so either we had a lot more failed payments than I expected or my math was off. Expenses for 2022 were 42.5%, higher than my goal of 30-35% however a lot of this is due to the money spent of starting Drag Tax. This is why I invented the term WTF Happened to My Money Hamster Wheel because the more my income increased the more my spending in the business went up so my take home pay never really went up. This cycle continued in 2023 as I've been spending to launch a new project (more on that later). What used to be a cycle of spending on courses and education became a cycle of spending on new businesses. Big goals for 2023 Consistent $20,000 months is the big focus. At the end of last year we were hitting $15k pretty consistently. I would like to be close in Q2 and hitting it each and every month in Q3 and Q4, but hopefully in March after my new announcement. Get MRR to $20,000 by end of year. Monthly recurring revenue is different than payment plans. A payment plan is when someone will be paying you, let's say $1,000/month for five months instead of $5,000 upfront. MRR is like a subscription, think Netflix or your cell phone bible. Get expenses under 35%. I'm off to a bad start (blame this new project I'm working on) so I'll probably need some 80% profit months to make up the difference. This year I want to do a Profit & Loss breakdown. A P&L can be as detailed as you want so I have income in different sub-categories which are: Low ticket stuff Contract Club ($30) Tax Toolbox ($30) Bookkeeping Blueprint ($30) Legally Launched ($30) Profit Rx (this is really our MRR plus the 1-on-1 stuff) VIP - Our Primary Tier ($100/month) Content-only Tier ($30/month) Book Affiliate income Speaking fees Other - one-off products that are deep in the website, tucked away in funnels So let's break it down… January Income Total revenue: $12,500 (not including 1-on-1 income, that now gets separated. More on that in a minute) Low ticket revenue - $2,790 ($2,200 came from Contract Club, $30 from Legally Launched, $150 from Bookkeeping Blueprint, $360 from Tax Toolbox) MRR - $8,080 (about $6,000 from Profit Rx VIP) Book sales - $70 Affiliate income - $283 Speaking - $500 Other - $800 Expenses: Team $3,000, so almost 25%. Goal is 15%, but most of that was working with new PRx folks My own wages (I don't really count this, that's a different conversation). Monthly tools - $500. Gotta see if I can trim this some. Since growing my team and doing PRx onboarding I've been needing more accounts for my team like multiple Calendly users and Zoom accounts. Payouts to our affiliates - $300 (a lower month since we weren't promoting much) Total Expenses (not including owner salary): $5,400 Owner Profit: $7,000 BUT, I didn't really feel like I made money this month because *drum roll* my big exciting announcement I've been hinting at is that we are going to be reopening my law firm next month. I used to run a firm called Braden Drake Law but as I moved away from one-on-one work and into more education, I decided the law firm would go away. I've been thinking about restarting it for about a year and we've been doing some work leading up to it like launching Drag Tax and one-on-one bookkeeping and I've been thinking of going back to more one-on-one work. To launch the law firm, I've had about $6,000 in expenses so far: Brand Designer: $3,000 Trademark course (we'll be getting into trademarks and I plan to eventually hire an attorney to do this in the firm so I don't have to) : $2,500 Website (Squarespace, etc).: $500 I use the money from my Braden Drake LLC business to pay myself and then use my personal money to invest in the new business expenses. So my business had a good month, but my personal bank account not so much. I'll be talking about the lawfirm more in the coming weeks so stay tuned for that and for an announcement of my lawfirm virtual launch party. On the Drag Tax side of the business, this marketing channel is to speak to its own niche where we send folks both to the law firm and the education site. We've brought our first fabulous drag queen into Profit Rx and I had another promising call this week. Legally speaking I thought Drag Tax might be a DBA (Doing Business As) under the law firm, but what I realized is that a lot of the folks I talk to are a great fit for Profit Rx, it's just a matter of growing trust in online education within the industry. What we're moving towards is BradenDrake.com has my low ticket offers, Profit Rx, my book and my blog and the lawfirm will have one-one-one legal, tax and bookkeeping services. Drag Tax is a separate, industry-focused website that will drive people to BradenDrake.com or the law firm based on what they need. 267 - Reviewing My Personal Finances with Kristy Runzer of OnRoute Financial

On today's episode of the podcast I do a deep dive into the personal side of my finances, my income allocations, my financial goals and how my business goals can make this happen. Much like last week's episode with Claire Pelletreau, I'm sharing an interview in my podcast that I recorded for someone else's. Kristy has a podcast where she provides personal finance coaching to guests (often anonymously) on her podcast. With personal and business finances going hand and hand and transparency being one of my core brand values, I went on Kristy's podcast to share my own finances. Jumping into personal goals, I share with Kristy it's been a goal of mine for the last few months to pay off my credit card. I get into an up-and-down cycle of paying it off then buying something then having to pay it off again and I want to get back to paying it off every month and having a $0 balance. I am working my way up to paying 50% of our household expenses because my husband is the primary bread winner. My husband and I have an understanding that once I'm contributing that I can buy whatever I want, no questions asked. My husband and I each have our own things that we are interested in spending our own money on or investing in. For him, it's more spending money on work clothes and essentials. For me, it's more shopping and home decor. I can I also need to save for my self-employment retirement account and of course, student loan debt is the bane of my existence. Priority number one for me right now is paying off my credit card by March, which right now has about a $7,000 total balance which includes a lot of start-up costs for a project I haven't launched yet. I have a set amount of money that I contribute for the household expenses and that will stay the same for the rest of this year. After the credit card is paid off I want to increase my salary and pretty much all of that increase will go into a simple IRA and I'll need to balance that with student loan debt. How I have my payroll currently set up is I get the same amount paid twice a month. One payment goes to me and my stuff like my car payment and one goes to my husband toward household bills and then the business profit goes to me and some months that's $0 and some months that's $5,000. After taxes, I get $1,500 in salary twice a month so about $2,200 before taxes. I plan to increase it pre-tax by $500 a cycle so $1,000 a month and that will be what I put into my retirement starting around March when I pay the credit card off until student loan payments come back. My goal is also to build a business savings account and get that to three months of business operating expenses, so about $15,000 and then the same for personal savings account. I prioritize business savings because it means I'll at least have money to pay payroll if something goes wrong. Diving into retirement accounts, I ask Kristy what would be best. With a SEP or a simple IRA you have to contribute to employee retirement and now that I have employees, would I need to do that? Because my employees are very part time, I would most likely not have to. For example a Simple was $13,500 and is adjusted for inflation each year. My five year goal is to offer an employee benefits package. Right now the plan is for me to invest in my own IRA. Moving on, I ask Kristy her view on the Dave Ramsey approach of paying all debts off first versus balancing paying and saving at the same time like save $500 in retirement and put all discretionary in student loans versus paying the minimum on student loans and put all discretionary in retirement savings and other investments. Kristy says you need to consider the interest rates of the debt compared to investment payoffs. Looking at a credit card versus an investment account, maybe because credit card interest rates are so insane. Something like a student loan, the rates aren't as terrible and you'd earn more interest on investing then what you're paying in interest. With investing it's important to ask yourself about earning potential with compound interest. Five years ago I told myself I was going to have a seven-figure business. Five years later I certainly don't have that yet but I do see if happening in five years and as Kristy points out, I'm investing in unlimited earnings potential. Our future goals include moving to a new house in five years, my husband would like a vacation property, and I, instead of putting all my money into retirement, would like to invest in real estate either as land ownership or flipping properties and being able to decorate them. My five year goal would be to start saving for these and my ten year goal would be to start doing this. Kristy recommends I start looking into a brokerage account to make this happen because they are fully liquid. The tax rate on the growth is capital gains rates, making it a better version of a high yield savings account in a way. The game plan is: - Pay off credit cards in a month or two - Put $500 a month into a regular IRA account for the foreseeable future while I start paying student loans - Get three months of business operating expenses into business savings - Start contributing more to household expenses until we work our way up to 50% - Start feeding a brokerage account end of 2024/early 2025 For me, it's easier to save money to spend money even if it's on a fun investment like real estate because when things are fun I'm more likely to do them. 266 - Profit Report & Year in Review

On today's episode of the podcast I'm recapping my 2022 with the help of my friend, and guest host for the day, Claire Pelletreau. I recently interviewed Claire in episode 264 about her year in review which was especially interesting because it also served as a one-year follow-up to see how her business had grown from when I had previously interviewed her in episode 204 about her multi-six figure P&L back in December of 2021. Now, Claire's flipping the script and interviewing me as I look back on my year. Looking back over the years, in 2019 we did $70k, in 2020 we doubled to $140k, I thought 2021 was going to be my $200k year but it was not, instead I ended with $90k in revenue. I spent the summer of 2021 creating Profit Rx and launched that at the end of the 2021 with one tier of the membership at a price point of $75 so my monthly recurring revenue was trending upward come January 2022. My plan for 2022 was to grow the membership and get as many people in the program as we could. In January, I invented the Contract Vault which was huge and I ended the month with $14,500 in revenue. which was $4.5k over my goal for the month. The Contract Vault became an acquisition product, modelled after The Boss Project who shared in their profit reports that buyers of their $40 product were more likely to buy their $2,000 program. I ran ads on the Contract Vault that never really took off but also never put in much testing. Instead, I relied on it being a no-brainer offer that people would share. I set a goal of 100 sales, hit 75 sales in the first two days, then increased the goal to 200 for January. February was the lowest revenue month and we did not have any special promotions or offers this month. In March, we soft launched the $30 content-only tier of the Profit Rx membership. We will not be offering this tier anymore in 2023 on its own, but only as a down-sell option when members are not utilizing all the offers of the VIP model. We had 36 people sign up in March for the content-only tier and by the end of June we had 121 members in the content-only tier after we launched in April. While it was successful, we don't plan to offer it moving forward because it was an confusing offer and people were often unsure what was and wasn't included in this tier. It was also part guilt seeing recurring payments come in from people who weren't using the program. In my current tier, we offer such a high level of support and tracking your progress. Profit Rx stayed on evergreen until the end of December and I would get sign-ups throughout the year but no promotional tests that we did throughout the year worked well enough to keep implementing them. I continue to think through ideas of ways to repackage the membership. Looking at the year as a whole, we got close to $170k so not the $200k goal I had hoped for, but still my biggest year to date. My biggest goal this year was income consistency and looking at my month to month revenue, it stayed pretty consistent. My salary had minor peaks and valleys but I do take my owner's profit out of the business instead of leaving it all in my account for savings. What causes my payroll fluctuations is if I run payroll a day late and the money hits after the start of the next month but it all averages out. This year I did my launch in December because I had new people on my email list after Wedding MBA in November so I wanted to give them time to breathe and get to know me before inundating them with sales emails alongside all their other post-conference sales emails. December was my A launch, my big launch of the year. All of my A launches are two webinars (I used to do four) that we start promoting one week in advance. The cart is open for seven days from the start of the webinars. We started the eight week prelaunch in October where we transition from how to content to mindset shift content. The webinar sign-ups were okay, attendance rates were a lot lower than normal, but the conversion rates were really good. The launch summary came to 42 total new students, six on annual pay and 36 in monthly payments. Our monthly recurring revenue will come to right around $10k now when combining them with current members. Based on sales page views, we had about a 10% conversion from the sales page. Right now on my list we have about 7,000 email subscribers which comes with lower open rates because I have spoken at large events that give you the full email list from the event. I tracked how the new students in Profit Rx first found meso I could track what was giving results. Moving forward, Claire suggests I also track how many people come from my podcast. During the onboarding to Profit Rx I ask where people follow us which gives better insight. In July, I launched Drag Tax. The thought behind it was instead of launching a new business, expand to a different niche. What I did was clone and rebrand one of my courses. A lot of expenses went into going all in to this launch. I wouldn't recommend it to everyone, but I was excited to work on the branding and working on the branding shoot with drag queens and having them on my podcast helps build a trust factor with drag queens. Looking at my income for 1-on-1 services for the year, Claire commented that it was lower than she expected, which is intentional since I do not heavily offer or promote it throughout the year. Profit Rx covers so much that you don't really need to spend $1,000 for a 1-on-1 unless you just really do not want to do it yourself. In 2023, I may be ramping up the 1-on-1 services in the form of restarting my law firm. I referred clients out this year to other law firms and had people refer services back. Also this year I am looking at restructuring the price of Profit Rx because right now for $100 a month you get a two hour call with our bookkeeper, a 30 minute intro call with me, multiple check-in touch points you can use throughout the week and access to all the resources of the membership, all of which Claire points out is wildly underpriced. Claire challenges my low prices and while we discuss the pros and cons of raising prices and the mindset around it, I also note that this year I lowered prices and it was my highest revenue year to date. 264 - The Road to a Million Dollar Company - A Year in Review with Claire Pelletreau

On today's episode of the podcast I'm sharing my interview with Claire Pelletreau to discuss her year in review that was originally featured on Claire's Get Paid Podcast. I had Claire on my podcast last December to look at her 2021 year end review and kick off my profit and loss series where I've interviewed business owners to review their P&L numbers. Check out Episode 204 - Discussing a Multi-Six Figure P&L with Claire Pelletreau here. During this episode Claire talked about what wasn't really working in her business and what she wanted to change and here we are a year later reviewing 2022 and the changes she made that led to her having her best year yet this year. Claire does not typically do annual planning due to past thoughts that do not serve here around her ability to plan and execute a plan combined with last year when she was reevaluating her business and if she wanted to continue with it. That led to the end of last year when she launched The Get Paid Mastermind (not Get Paid Marketing) that resulted in seven members paying $9,000 each. In 2022 she focused on the program. Heading into 2022 she had the program on evergreen and didn't focus on selling anything in January since she didn't have content for the program, it was coaching with a custom marketing plan so she focused on the clients. She was having mindset problems around sales and results until she joined a mastermind. Claire made another sale of the mastermind in February of 2022 and parted ways with her mastermind around the same time due to not being a good fit for one another. In March, Claire started to make some changes and got some new students in but also made the decision to stop offering it on evergreen because she was not fully focused on delivery nor fully focused on selling. Claire's program, Absolute FB Ads, continued to remain on evergreen. With The Get Paid Program, Claire had her previous course content but the big thing she wanted to dive into was conversion optimization and talking to leads coming from cold traffic because that was the biggest issue for some students which was not something Claire had experienced herself. From January 1, 2022 to February 28, Claire brought in $25,000 which might sound like a lot but between what Claire was paying her team and herself, that brought the business into the red. Fast forward to the beginning of December 2022 when this episode was recorded and Claire had brought in $437,000. January and February made up just 5% of the year's revenue. In 2022, the only ads Claire ran were to her podcast and retargeting ads for enrollment periods but no ads to any sales funnel webinars. In 2021, Claire had been focused on doing all her launches in evergreen and not as part of a live launch but it didn't help with selling very well. In May 2022, Claire did two launches in one which she discussed with me in the episode Launch Postmortem: “I Didn't Even Care At The End.” She decided to live launch with an enrollment cap to better serve her students and also with hopes to improve conversions. The enrollment cap helped Claire's mindset and found that bringing everyone in at the same time into the same cohort creates greater student bonding but doesn't mean those relationships can't be built with evergreen. The last day to join through the May launch was June 2, 2022 and the year-to-date revenue through June 2 was $158,500. Through the end of June it came to about $168,000 for the first half of the year. Claire did a second launch that ended in November but all the spots were spoken for by the end of October. Looking at the numbers between the launches, July and August were about the same. August through September 30, 2022 was $21,000 which is less than 5% of the annual revenue. Because most of the program members were pay in full members, there was not monthly recurring revenue coming in every month. Claire said having her business slush fund helped her better handle her down months. And in the slow season in the beginning of the year Claire was also paying $5,000 a year for coaching so it looked so unprofitable for so long. It was not until recently Claire had this business slush fund and got off the WTF Happened to My Money Hamster Wheel. For the October launch, applications for the 20 spots opened on October 20 and cart closed on November 3. All spots but one were paid by Halloween. Due to timing, some were not able to be let in. She considered taking seat deposits for next launch but isn't sure what she wants the price point to be next time. I recommend that Claire start a lead list of those interested for the next launch. Having hit capacity, I ask Claire if she's interested in bringing in additional coaches to take on more clients for future launches. For this current cohort Claire brought in a new ads coach to replace a team member who was leaving and adding increased hours to the position and to another member of her team. Next launch she is focusing on higher price point, lower student number. The October launch at $9,000 with 20 students brought in $180,000. With the payment plan it came to $186,000 with 16 members doing pay in full and for using the payment plan which came to about $158,000 cash in hand at the end of the launch. In the May launch she had 50% take the payment plan. Looking at where Claire spent the $158,000, she already knew she was going to re-enroll her in her mastermind which was a $25,000 investment in the beginning of November. Also in November she decided to go to Life Coach Live last minute using airline miles (which she said was not great choice since it could have been a business deduction) and spent about $1,500 on the hotel and $2,000 on the VIP conference ticket upgrade. While there she decided to join Life Coach Certification for $18,000. She also donated heavily and bought expensive gifts for others and herself. At the event Claire met enough people who bought her evergreen Absolute FB Ads which more than paid for the event. Claire said her takeaways from the event will lead to her making a million dollars in 2023. Looking at $50,000 being 30% of her launch revenue, $50,000 to make one million dollars was a great investment for Claire because she is someone who invests and makes money off her investment. Claire shares that she has to be really cognizant now of what gets spent to make it to the next launch which she says may be a scheduling issue to start the year with so many months of no revenue but knowing that the launches will be so big that it will make up for that. In addition to Claire's regular slush fund, all of which she pulled out during the year for the down payment on a house, what she also has is the EIDL loan for $150,000 that she has started to pay back but has very low interest which allows Claire to view it as additional cushion and allows her to take risk. With a goal of seven figures in 2023, to get there Claire will need to double her revenue from 2022. Earlier in 2022 Claire did a revenue projecting exercise now that she has the belief in herself to sell 20 slots each time in her program so she can do revenue projections around 20 people each time. Next year she projects the price may be $15,000 times 20 people times two launches comes to $600,000. She also plans to decrease the program from six months to five as she has seen decreased engagement right after month five. In addition to the $600,000, Claire did a very conservative estimate of Absolute FB Ads sales being $120,000. She plans for this to be the course that everyone considers for Facebook ads. This course also could make Claire $1,000,000 if she she sells just 400 of the courses currently priced at $2,500. Believing something is possible without yet knowing how is Claire's new mindset. Claire is also mentally blocking out time for a possible round of IVF in 2023 which she knows could impact her time and energy in her business. In 2022, expenses to date were $245,000 so round to $255,000 for 2022 for the year and includes Claire's salary through payroll. Taking the $437,000 year-to-date revenue and rounding to a $450,000 estimate for 2022 and $255,000 in expenses and the $60,000 from the business savings that Claire took out for the down payment on the house and then an additional $10 or 20,000 on top of her usual as an owner's equity draw. Also included in owner's equity is the small handful of expenses business owners run into when they accidently buy something on the business card. In Claire's case, this looked like a dry cleaning expense when she forgot she didn't have her personal card on her at pick-up. I make my personal credit card payments directly form my business bank account and classify them as owner distributions. Everything left in the bank after expenses and owner's equity draw would be retained earnings. In 2022 Claire's payroll was almost $38,000 bringing profit to about $230,000 making it Claire's best profit year which is a little over 50% profit. Ultimately, what most of us care about is what we're able to pay ourselves. The higher our profit before salary, the more we can pay ourselves. Going into the live event that Claire attended for her mastermind, she told people that she felt embarrassed about her revenue given how many years she'd been in business. Looking back at 2022, Claire shares that her people pleasing got in the way but with two six-figure launches in 2022 she sees that the money is now reflecting that she's saying "fuck that" and liking who she is more now. She doesn't feel fear about needing to repeat this success next year based on the current tools she has. Claire ends the podcast sharing that in 2023 or 2024 she will be hosting a life event, the details are still to be determined. On today's episode of the podcast we're calculating your income ceiling and how you can increase the amount of money you make. Your income ceiling is a combination of how much you charge and how many people you can service at one time. For example, if you're a service provider like a designer or photographer, you're capped out at the number of people you can work with at any time the way your business is currently organized (i.e. how many team members you have, how much time you want to work, etc.) Remember that about 50% of your income goes to taxes and expenses and can vary. When it comes to raising your income ceiling, are you at your highest price point? Are you looking to raise your prices or offer additional revenue streams like upsells, affiliate sales, passive income, etc.? This will help you make marginal improvements. Another big way you can break past your income ceiling is hiring. This may look like hiring virtual assistants to help you with onboarding, sales calls, social media, bookkeeping, an associate team of photographers to take on more clients etc. Creating a one-to-many offer, like a membership or mini-sessions or educational courses, to maximize how many people who can serve in one day or at one time is another way to increase your income ceiling. Charging more is a solution to raising your income ceiling. There is a maximum amount you can charge to work with the type of clients you are currently working with. For example, doubling your price will attract different clients and does that still fit into your ideal client avatar and if not, are you looking to change the market you offer to? How you craft your offer will also impact what you can offer and how many people you can serve. For example, I was recently listening to copywriter Rachel Greiman on my friend Claire Pelletreau's podcast who shared that she has a team and they work in a 11 day window following the same system so they can get things done quickly in short notice to get clients' projects completed quickly. It's important to think about your income ceiling before you hit it. Too often I see people who are completely booked or feeling stuck because they are at capacity and now don't have time to hire and train a new team member. I suggest taking these steps at 75% capacity or whenever you can afford and want to do it. By afford I mean you can afford the time and you can afford it financially. This requires you to have solid profit margins so you can offload some of the work you have to a new hire and still be able to financially sustain your business and your life. Doing these profit reports not only, hopefully, provide you insight into the profit of a fellow business owner, they also help me review my own profit and also get me a better understanding of my baseline revenue. To me, baseline revenue is the number we can hit by doing whatever it is we do consistently every week. I encourage every business owner to learn and track their baseline number. For me, these consistent tasks are putting out a podcast episode each week, sending out a weekly email, posting a social post for the podcast, a mild average amount of Facebook interaction, one speaking engagement a week average, and typically Instagram stories daily. A lot of my base revenue comes from my monthly membership. Right now it's close to $7,000 and then I tend to make an extra $2,000 a month from the other things I sell. Trying to go over my baseline of $9,000 requires extra promotion like a launch of some kind or an email promotion which requires me to work more than my usual default. Last week on the podcast I shared my interview from Claire Pelletreau's podcast where we talk about how I get paid and Claire posed the question of how special promotions impact or take away attention from the typical promotion of my usual products. I decided to make May a chill month. I was traveling and it was Memorial Day and I decided I wasn't going to do any of the "extra" or "bonus" work that goes into getting above the baseline. Recap of June goals: MRR → $7,250 (20 new members) Contract Vault → $1,500 (50) Affiliate Commissions ($1,200) Speaking Fee ($400) That should be a reasonable baseline: $10,350 So what actually happened: $11,400 from Kajabi $1,650 = $13,050 Profit Rx = $7,000 36 Contract Vault sales = $1,080 PRx Live Beta = $1,600 1-on-1 client = $2,000 Affiliate payment = $450 I'm a little behind on my books. I know tsk, tsk. But I'm in the process of turning it over to one of my VAs. But I can tell you that Profit was a bit down in June it likely will be for July and August as well. 228 - Flipping the Script - My Business Journey

On today's episode of the podcast, we're switching it up! Hosting today's episode is my friend, and former podcast guest, Facebook and Instagram ad expert Claire Pelletreau. You'll hear an episode Claire recorded for her podcast where she interviews me about how I get paid. To hear me interview Claire on Unf*ck Your Biz, check out Episode 204 - Discussing a Multi-Six Figure P&L. To start the conversation, we dive into client gifting. What do we do with them tax-wise? For context, there is a difference between client gifts and expenses per client. For example, if you have swag bags at events, I wouldn't consider that a gift, but an expense. To get into technicalities, you'd need to look into the IRS instructions, and a lot of it has to do with the details - how and why you're giving these to your clients/students/friends, etc. If it's a standard gift/item that everyone gets, it's an expense. If you're sending a gift every holiday season or New Year's, I would consider that a gift. In the month of March, I received three different speaker thank you gifts for summits I was part of. I get paid mostly through online courses, speaking, and other general online things. I got started doing 1:1 work as an attorney and in 2019 I released my first course after investing in Amy Porterfield's course and pivoted my business into an online business. My first course was a spotlight called "Legally Launched" and taught you how to file an LLC or Sole Prop without using an attorney or LegalZoom. Around the time I had less than 400 people on my email list and got 14 students. My subscribers came organically, through efforts like speaking events for Tuesday's Together throughout Southern California. This course later became a module inside signature course. Through that launch I made $18,000 at a price point of $1,000. It's important to set up an EIN and business bank account so you can keep your business and personal expenses separate. When COVID hit in 2020,I had gone from $30k my first year to $70k to $140k in 2020, which made me think I would be doubling my revenue each year as the trajectory of my business. Instead, what had happened was during 2020 my primary audience was wedding professionals who were looking for help with their contracts, incorporating the force majeure clause, ad covering what to do to protect themselves when events were canceled due to COVID. In response, I launched a revamped membership that I tailored to the experience that people were having at the time, which was great until these wedding pros resolved the COVID-related issues they were having and then membership began to nosedive. Once 2021 rolled around, the people who needed the membership had already joined and were now back to doing so many events they didn't have time to join or do the work in my other programs which became my struggle. The price of the membership continued to go up about month after month from $39 to $69. My goal for 2021 was $250,000. I had a launch in April of 2021 and this was the launch of my $2,000 signature program. At this point in my business I'd had an $18k launch, a $35k launch and a $40k launch. My goal for this launch was 6-figures, however I only ended up making $10,000, which led a lot of self-reflection. I knew several of the things I'd done wrong. Even though my email list had been growing I hadn't been doing a lot of public speaking so I wasn't reaching new audiences. I learned not to be complacent. Evergreen can work, but it doesn't mean that you're not working. On top of that, so much of my wedding planning audience was now doubly busy with making up 2020 weddings but not making more money on these rescheduled weddings. So I hired a VA and we started pitching new podcasts to reach out to new audience like interior designers. I don't think I have yet to have a webinar with low conversion, it just comes down to how many people I can get to sign up for the webinar. That webinar had lower numbers. After this low converting program I treated this as my movie montage moment to review what the problem was and look for a solution. I spent a few months in processing mode and ended up coming up with my new program, Profit Rx, that I launched in November. I hired a messaging coach, brand photographer and brand designer. We're all in this entrepreneurship thing to get paid which was what my message came down to, educating on the legal aspects of our business and how they help us get paid. The message became more about how to run a profitable business and turned into a 10 module course inside a membership. It launched at $75/month. That price point is now $100/month but I have a VIP tier of the program for people who are looking for support and a $30/month option for people who are just looking for access to the content. When I launched at $75/month we launched with 80 to 85 members. I had a 35% conversion rate on the webinar I did to launch Profit Rx. The value proposition was good and I presell on my Instagram stories about my offerings that are in the works a few months in advance. In my promo emails, I explain what I'm going to be doing in my webinar. That I'll be teaching on a certain topic for 45 minutes, then inviting them into my new program on the webinar. In the reminder emails, I'll give them a little bit more information about the program and I'll also say I think you're going to be excited because it's going to be one of the most affordable things I've ever launched, or explain that it will be a high-ticket item, depending on what I'm launching. The MRR (Monthly Recurring Revenue) on the launch came to $5800 which included previous program members that were rolled over. That was in November. In March, when this episode was recorded, I did a second founding member launch with a content-only subscription available at a lower price point. In January, I released the Contract Vault, another point of Monthly Recurring Revenue. I used to sell a Contract Course, but realized no one wants to take a course on contracts, so I took the contract templates I included in that course and rebranded it as contract templates with course material if you want to take the course and sell it at a price point of just $30. From January to March I had 362 sales. The price point is very low because if I want someone to buy it it needs to be a no-brainer. For a bit I was running ads to this, but I was spending more for acquisition than I was getting for the sale. I was okay with it for awhile because I was also viewing it as an awareness ad, but then stopped running ads to the Contract Vault. My goal for the Contract Vault now is that it's also organically shared because of the price point and I continue to see it recommended in Facebook groups I'm in. Re: Facebook ads, Claire shares that it's important to identify the cost per acquisition because that is the cost per sale. Whenever you launch something, typically it does well at first as Facebook pushes it out to your warmest leads. It could be a tripwire on the backend, a lead magnet on the frontend, whatever it is you launch it's going to show your offer to the warmest people first, and then you need to figure out the cost per acquisition to a stone cold audience. When selling, it's important to add value and show that you are someone they know, like, and trust in a video, whether it's an evergreen webinar or a sales video, that's going to go toward people being interested in purchasing. This can be more difficult when you're asking someone to pay a monthly membership as opposed to a one time cost. The content-only monthly membership of Profit Rx gives you access to what you need at the time for $30/month, whether it's help filing taxes or forming an LLC. If you don't want to sit through a course, you can pay a much higher ticket price for 1:1 time, which is offered at a slight discount for Profit Rx members, to go through a very specific topic with me. My Facebook group is free and I accept questions in the group, and oftentimes former students will also chime in and answer the questions. For higher-level questions you can join the $100/month membership and ask questions during our weekly group coaching calls. When it comes to running a profitable business, I calculate my profit based on business revenue - business expenses, excluding your owner salary if you have an S Corp and pay a salary with payroll. Busines income - expenses I call your Owners Profit. Taxes you paid are not included in this. I would include that when calculating your Take Home Pay, which is Owner Profit - Taxes, which is your salary. What matters in a profitable business is how much you can pay yourself. And this can change based on planned sales for a month and knowing that a launch needs to cover a few months of salary and what is your plan if your launch doesn't perform the way you planned? Currently, I am working on more joint venture webinars and creating a new resource on back taxes to add into the membership. The goal of the membership is that there are resources for business owners at all points in the growth and evolution in their business. In my business, I currently have five team members, all contractors, each with very niche tasks. I have a tech VA, a community manager, a social media VA, a content writer, and a social sales person. On today's episode of the Unf*ck Your Biz with Braden podcast I share my April profit report and break down my revenue, expenses, and if I hit my monthly goals. If you're new to the podcast, check out episode 186 where I reintroduced Profit Reports back to the podcast. My goal for this year is to have $15,000 months, and my goal for April was to have an $18,000 month. So far, I only hit $15,000 in January, and $9,000 months seems to be my baseline each month that I can hit by doing what I do every week. Each week I release and promote one podcast episode, I post in my Facebook group a few times a week, post to Instagram stories daily and on the feed 1-3 times a week, and average about one guest speaking assignment a week. From there, to increase revenue I can send an additional promotional email, offer a flash promotion, pay my contractors to do more work on my behalf, or offer 1:1 services. On around the 20th of each month is when I run an additional promotion if I feel I am too far from my goal for the month. My friend, and former podcast guest, Claire Pelletreau, asked me if in doing this, I felt I was harming my long-term by focusing on my short-term. I said I do a little bit, but that I balance big promotions that I have planned and make sure to give breathing room after a big push. So with that in mind, I kept things pretty chill in April. I sent one bonus email and it didn't really yield much, so I opted to just not push it. To recap my 2022 revenue so far: January - $16,000 February - $9,000 March - $13,000 April - $10,000 We're on an up and down trajectory. Hopefully that means May will mean big things. My goals for April were: - $18,000 in revenue - $6,435 in Monthly Recurring Revenue (MRR) - 3-5 Profit Rx new member sign-ups per week (15 people at our monthly fee and about 5 people on our annual fee) (had about 10 total - one annual) - 50 Contract Vault sales $1,500. After Q1 my goals was to sell 30 Contract Vaults per month. I then moved my goal up to 50 though it keeps out performing so we will see. - 2 Speaking Engagements totaling $600 (I had booked these before April) - Profit Rx Textbook sales - $2,500 for a promotional push we did. These are low profit item, we profit about $20 if people want them to go along with Profit Rx - More affiliate sales - Make up the $6,500 that I was behind on my goal in Q1 Here's where I ended up in April: - $10,000 in revenue - $6,000 in MRR - 10 new members this month, one at the annual fee - 30 Contract Vault sales, averaging one per day - 2 Speaking Engagements totaling $600 (I had booked these before April) - $600 in Profit Rx Textbook sales - Affiliate sales - I did not promote and 1:1 work this month which also led to the discrepancy I was aiming for $18,000 in April, however it becomes a slippery slope trying to make up for what I didn't hit the month before and I have decided I will not be trying to overdo it to make up for previous months' missed targets moving forward. Now my goal is to increase my baseline over the next several months and do an end of quarter push for 1:1 work so if you are in the market for 1:1 services, send me a message. To adapt the increasing your baseline idea to your business, that might look like doing $14,000 a month baseline (this is probably not realistic for me until next year) and then an extra $8,000, so $24,000 on the last month of each quarter. Or $32,000 in a single month with one big launch a year. My current MRR is $6,000. I have about 60 folks from bundles who will have free trials end this month, so that could potentially add $1,800 to my MRR if all of them became paying members, but I'm hoping about half of that will actually stick around, but that won't fully hit until May. May goals: - $6,300 MRR - $400 in Speaking fees - $2,000 in affiliate commissions from my sales of The Abundance Group - $900 in 30 Contract Vault sales. I contemplated a price increase promotion, but decided against it. These are the things I'm like 80% confident in, give or take $800ish on the commission and vault sales, that's $9,600, so close to my baseline. - 10 new folks into Profit Rx, which would put us over $10,000 for the baseline for the month. Instead of increasing the Contract Vault price, I'll be rolling out an affiliate and a referral program. The referral program is for those who have bought the vault or Profit Rx and want to refer it to their friends and the affiliate program is for people who want to promote it to their email list. With this and maybe a couple other small pushes, I still want to shoot for $15,000. I'd be happy with $12,000, but my May baseline should be $9,000. In other words, my good, better, best for May will be $9k, $12k, and $15k. This helps me with the client to piggy bank pipeline. We need to really think about how we're getting money from clients and how it's being spent and how it's getting to our personal bank account. Last month I bought a new car and now have a new car payment, my goal is to keep my credit card balance at $0 which can be hard, and my short/mid-term goal is to build out 3 months of operating expenses in the business for emergencies, something I should probably already have, and a $5,000 slush fund in the business which is for big purchases so $14,000 in total savings. I also want to put my SEP IRA on autopilot. My personal salary is $5,000 a month and that is all needed for bills, and my overhead is about $2,500 so $7,500 is what I have to make per month. Hitting my better/best goal is going to help me hit these goals for May. I'd love to hear what you think about the profit reports. On today's episode of the podcast I chat with Claire Pelletreau, Facebook and Instagram ads expert, about her company's profit report. If you enjoy today's episode on profit reports, you'll love The Get Paid Podcast where Claire dives into companies' profits, income and how they run their business. Claire's business is to help clients see a return on investment on their Facebook ads and she offers ridiculously easy trainings to set up your own Facebook ads (I can attest to this myself). She started her Year-to-date (though the end of October as this podcast was recorded in early November) Claire's revenue was $263,000. To look at Claire's growth trajectory, the first year of her business she made $18,000 in the six months of that year she had her business. The next year she made $80,000. The year after that was between $150,000 and $200,000. The following year, in 2018, Claire's revenue was $200,000. In 2019 her revenue was $299,000. In 2020, Claire took off half the year for maternity leave and brought in $200,000 in the 6 months she was working. This year, she is at $263,000 on November 4th and does not have an end of year projection. Claire shared that she took a month off in October and that she also had what she considered a failed mini-launch in September when she did a push for applications. The launch also came with an email sequence automation error and made Claire ask herself if she was doing the right thing with her product launch, a question I ask myself regularly during what I call the "COVID hangover year" of 2021. The bulk of Claire's revenue comes from her signature program entitled, "The Lead Lab." In reviewing her P&L, Claire, who has an S Corp and one full time assistant on payroll, found that $68,000 was going to payroll and taxes which can sound right for some and not enough for others. Claire's total operating expenses are $167, 000, net operating profit is $86,000. Claire said she felt like her company wasn't profitable because there wasn't a lot left over after she paid herself. Bug you can't let how much money the IRS is taking from you cloud your judgement of how profitable your business is. After doing the math, Claire is operating at about 65% profit which is really good for also having a full time team member.

While she may run the occasional client ad campaign, her core offerings consist of a course to get people running their own Facebook ads, and a mentorship program for those that want to grow a business running ads for clients.   While working full-time at an info-product business, Claire gained all the expertise and confidence she needed to start her own business. Here are a few key highlights: Working with multiples - Claire sells online courses AND runs a mentorship program, she launched because her course clients wanted more. This allowed Claire to charge premium prices. However raising your rates and enrolling clients at your raised rates are two different things. Claire’s mentorship program is hugely transformational for the members because they gain access to her expertise and a whole community for support. Be an authority and have confidence in your abilities - When working with a client, Claire clearly sets expectations from the beginning. She has such confidence in her expertise that if a client experiences challenges, they trust and rely on her expert explanations without second guessing. Set your boundaries - Claire has given herself the freedom to be flexible in how she serves clients. She prioritizes her lifestyle over business growth. She doesn’t want the burden of running an agency and only chooses to work with a client if she feels their values align. Focus on your core offerings - Even though Claire focuses her efforts on her two successful core products it wasn’t always that way. She remembers creating other things that seemed like a good idea and after expensive launches, realized that no one wanted them. Know when to slow down and when to speed up - “If you’re on the beach, shouldn’t you just enjoy the beach?” Claire knows how to appreciate family and vacation time and points out that it’s a totally different world when you have a kid. There’s a time to speed up, for example, if a client is about to launch a new product, and there’s a time to slow down and focus on life. And lots more! Every month I publish an income report to take you behind the scenes of my online business and reveal exactly how much money I make, how much I spend and lessons learned along the way! Important things that happened in October: I intentionally starting reducing my work hours. I did a photo shoot since my last real one was in 2016. I traveled to Colorado for a long weekend to visit my best friend and celebrate her 40th birthday. I hosted another partner webinar with ConvertKit. I recorded 9 podcast guest episodes. I hosted the third 5 Day Freebie Challenge to promote the Website Marketing Lab – and I’ll break down all the stats for you that in this income report too. Notes I found to myself in my planner: “I’m ahead!” “OMG I finally love everything I’m doing in my biz right now, I have butterflies in my chest!” “How can I show like up a boss this week and over-deliver for the 5 Day Freebie Challenge? How can I make this the best experience they’ve ever had from a live challenge?” Review of my goals My target revenue goal is $15,000 a month by March of 2020. My minimum baseline $10,000 a month – $2500 to cover my normal monthly expenses, I set aside $2500 a month for taxes, and pay myself $5,000 a month – two paychecks of $2500 each. Total Revenue: $12,018.50 Affiliate Income: $2027.86 Courses: $7490.64 Done For You & Consulting: $2500 Total Expenses: $2192.83 Out of the ordinary expenses: Facebook Ads to promote “5 Day Freebie Challenge” – $436.78 Annual fee for EasyWebinar – $500 Which means I ran the bare bones of my business for just $1256.05 in October. Good to know in case life hits the fan, and that will also help me meet some of the goals I set at my mastermind retreat, which I’ll talk about a bit later. Get the full breakdown of income, expenses and net profit month by month here. Net Profit: $9825.67 I paid myself $6K of my profit – which I may not have mentioned this in prior income reports, but I’ve actually been paying myself $3000 a paycheck since I think June to repay myself for the Growth University investment. I now have a cushion in the bank where I’m one paycheck and one month’s expenses ahead, and the rest of my profit goes into my tax account – and after I pay taxes every year, what’s left is mine to put back in the business, do something fun, invest, whatever. Biggest Lessons Learned In September, my online courses earned more money than ever before in the history of my business. And then in October, I beat that number by $931. In September, my passive income and courses combined accounted for 76% of my revenue. In October again, passive income and courses combined accounted for exactly 76% percent of my revenue, whereas in previous months it’s never accounted for more than 50%. And I’m so pumped about that…because one of my goals when I joined Growth University was to make enough money from passive income to cover the $2500 monthly consulting gig that I have, planning ahead for when that revenue goes away because it was 25% of my month. And I’m just a few dollars shy of making that happen on the revenue side, but I’m currently totally fine on the expense side because I’ve pared my expenses down so much. Not only have I decreased my expenses, I’ve decreased the amount of time I’m working every week. I mentioned that I made a commitment to my mastermind gals to reduce my work hours, stop working on weekends, vacations and holidays and I truly did put that into practice in October. Here’s how much I worked each week: Week 1: 38 hours, 5.5 of that on the weekend (including my photoshoot). Week 2: 25 hours, Monday – through Thursday morning, then left for Colorado, didn’t work at all there. Week 3: 30.5 hours, started work late mornings, about 6 hours a day, no weekend. Week 4: 41.5 hours, 5 Day Freebie Challenge week, started later in the day, worked every evening and a couple hours on the weekend – all on the Challenge. Total Hours Worked: 135 I went to Colorado for a long weekend and while I brought my laptop with me, I didn’t even open it. For four days it sat untouched in my work bag. This is probably a first in the history of me starting this business that I didn’t open my laptop for that many consecutive days. It wasn’t easy, because I’m a workaholic in recovery, but I was able to do it because I planned ahead. I made a list of all the things I needed – not wanted – needed to get done or scheduled before my trip, scheduled time to get them done, planned time to get my inbox down to zero, put a vacation message on my email and let my students know I’d be offline for a few days. And then I practiced relaxing and unplugging, and I just told myself that what I wanted for the weekend was to be PRESENT. I’m usually distracted. I’m usually working in the mornings while everyone is sleeping… and then they get up and I’m like… “I just gotta finish this one thing…” and I wrap it up… but the damage is already done. My brain is in work mode for the rest of the day. I’m distracted. I’m checking my phone. I’m not fully there. I’m talking about work with my friends who don’t really want to talk about work, and I never feel recharged or relaxed. So this time, I planned ahead to do NOTHING. And it was AMAZING. And I came home relaxed and ready. And I know this might sound lame to those of you who aren’t planners or chronic overworkers, but that mini-trip was a test. Because I’m going on vacation for a week for my 40th birthday in less than 2 weeks at the time of this recording, and I don’t intend to open my laptop for 8 days. I don’t intend to be in any of my Facebook groups for 8 days, or responding to email for 8 days. I feel like I’m finally ready and prepared to take advantage of the life I’ve created…to go on vacation and choose to not work, to practice doing nothing, and to reap the benefits of giving my brain some downtime, and to just be PRESENT with my husband and our friends. Also in October, I ran the 5 Day Freebie Challenge for the third time, which is one of my FAVORITE things to do. I talked about this a little bit last month, I go live in a Facebook group nightly for 5 days, and I teach some core concepts about online marketing and give people action steps to take to get started, and then I give them feedback on their homework and stuff – basically giving them a taste of what it’s like to work with me inside my program. And at the end, I share more about the Website Marketing Lab and how people can continue to work with me after the free live Challenge is over, and then I’d give them a week to enroll, and then I’d close the doors and start walking the new group through the lessons. For the first time, I ran Facebook Ads to promote the Challenge – and I did that as a test. I wanted to see how much they would cost me, how many new signups I got, and how many of those signups actually became customers. So here are all the stats for the 5 Day Freebie Challenge: Total # of Signups: 641 Signups from Facebook Ads: 208 Signups from Email Invitation: 233 Signups from Courses Site: 298 (overlap on signups from email + courses site) Signups from Main Website: 40 Signups from Pep Talks for Side Hustlers Site: 8 Total # of Email Recipients: 600 (bounces, unsubscribes) # of people who joined the Facebook Group: 277 from 10 countries 3.1K likes, comments and reactions. 258 posts 249 Active members # of people who joined the Website Marketing Lab: 19 Conversion Percentage for all signups: 3.2% Conversion Percentage for active participants: 6.9% Total revenue in October from NEW Website Marketing Lab Signups: $4843 (doesn’t include future revenue expected over the next 9-12 months for everyone that opted for a payment plan). So this year, I spent $436 on Facebook ads, and again, I used Claire Pelletreau’s Facebook Ad Spend calculator to figure out my budget and my expected return on investment. I talked to Claire back in episode 231 all about when is the right time to use Facebook Ads in your business so you can go back and listen to that one here. The calculator NAILED IT when it came to my ad spend, the cost of my course, the cost per lead and expected ROI… But here’s the interesting thing about this launch – none of the people that signed up for the 5 Day Freebie Challenge via a Facebook Ad actually joined the program this time around. I mean, I know why… It’s because they don’t know me yet. I haven’t built the know, like and trust factor yet. Our relationship isn’t solidified. I’ll be interested to see if the people that signed up for those ads make a purchase in the future. If I didn’t dig in to my numbers deep enough, I might think that my Facebook Ads were successful. Because I could sit here and tell you that I 10x’d my return on investment for my ad spend… But I didn’t. I spent $436 on Facebook ads and not one of those signups became a customer. My Facebook Ads were successful in terms of growing my list and filling my challenge… So the next Facebook Ads test I’m going to do is run ads to my free content in between launches and see if that brings me my ideal client, and see if those people stick around on my list and eventually become a customer. But they had nothing to do with the results of my launch. I think what made my launch so successful is the relationship I’ve cultivated with my subscribers over time, and the live engagement in my challenge. Just like last month with the Web Designer Academy, I showed up in a Facebook group every night for 5 nights, interacted with everyone in there, shared everything I could share in 60 minutes a day, and answered all their questions and gave feedback on their homework.. I didn’t do a big sales presentation, and I also gave people a chance in every step of the way to opt out of learning more about the Website Marketing Lab. And just like I said with the Web Designer Academy – It’s so much easier to get customers when you’re not trying to sell. And that’s what I teach people to do inside my programs too. And I’m not knocking Facebook Ads at all, but it’s not like they’re magic. I still have to gain the trust of those people. And I’m still going to test out different strategies to see what if anything gets me results… So these Facebook Ad tests that I’ve done the past couple of months, they are just telling me that I’m on the right track. Because you wanna know the strategy that IS bringing me subscribers that turn into customers? Relationships. One of the core strategies I teach me Website Marketing Lab students how to leverage. Yep, building relationships with people that serve the audience I serve, creating opportunities to get in front of their audience and deliver value to them, and in the process getting new subscribers – but these subscribers aren’t coming to me not knowing if they can trust me… because someone they already trust is introducing them to me, I’ve shaved off a big chunk of the time it takes to build that trust vs. people that come in through Facebook Ads. It’s fascinating. And building relationships is free and priceless all at the same time. So that will continue to be my focus throughout the rest of 2019 and 2020 – instead of creating new courses or programs or products, I’ll be creating new relationships. Every month I publish an income report to take you behind the scenes of my online business and reveal exactly how much money I make, how much I spend and lessons learned along the way! Before we dive in to September’s income report, I want to share an email I got from one of my listeners because she asked a really great question that I thought some of you might also have too, so I wanted to answer it for you here in case you were wondering the same thing. She writes: “I love your income reports, they are so candid & detailed, and I always got a lot of insight from it. I’m a little confused about your August report because: you stopped your 1 on 1 consulting because you prefer the Information business model to focus, as it more scalable & less time consuming but you are selling a course that teach people to be a Web Designer in one of your course (a consultant business model) – that you stops doing it :)) Don’t you think that’s a contradicting message? As a freelance web developer myself, I really know that 1 on 1 consulting work is really time consuming. Do you think I should try to pivot to an information business model too? Thanks! Here’s my response: I LOVE this question SO MUCH, and I’m really glad that you asked. If I were ONLY doing freelance web design, and I didn’t want to do the teaching, training, mentoring and podcasting part of my business, I’d keep taking 1:1 clients all day because I FINALLY figured out how to attract my ideal clients and keep my projects running smoothly. I love my clients, they’re a blast to work with – and because I figured that out and I know how much other web designers STRUGGLE with that, I want to teach them how to do it. I have bigger goals for my business. At first, it was about making a living and being able to quit my day job… and I’ve done that. Now I want to serve WAY more people than I can with 1:1 client work alone – and that’s why I’m stopping 1:1 client work so that I can help more people. It’s not all about being able to make more money with an information model for me. It’s alsp about how many people I can reach and help with an information model. The information model isn’t right for everyone. Some people don’t WANT to create that kind of content and put themselves out there like that. And the 1:1 model isn’t right for everyone because some people need more flexibility in their schedule, etc. So to answer your question – do I think YOU should change to and information model? Only YOU can answer that question. What do you want? What’s going to get you there – bigger paydays with 1:1 web design clients, or the slower growth of an information-model? I think that a blend of both at first is GREAT because they support each other. I hope that helps – and let me know if you have any other questions, I’m an open book!!! Important things that happened in September: I beta-launched my free “Jumpstart Your Website Traffic” mini-course to my email list. I opened enrollment for my Web Designer Academy. I traveled to Austin for a weekend mastermind retreat with my biz besties. “The thoughts that got you here are going to be the thoughts that keep you from getting to your next goal.” Review of my goals My target revenue goal is $15,000 a month. My minimum baseline is to make around $2500 to cover my normal monthly expenses, I set aside $2500 a month for taxes, I pay myself $5,000 a month and I want to build up a reserve so that I can invest in my team, give myself a raise, have a cushion to cover the ebbs and flows of revenue and eventually cover my husband’s salary. So my minimum baseline is $10,000 a month, and as I mentioned in my income report last month, I want to hit that first $15,000 month by March of 2020. So with that, here’s how much money I made in September of 2019. Total Revenue: $11,824.34 Affiliate Income: $2470.70 Courses: $6559.64 Done For You & Consulting: $2794 Total Expenses: $2482.70 Out of the ordinary expenses: Facebook Ads to promote “How to Start a Freelance Web Design Business Masterclass” – $449 Travel to Lake Austin for Mastermind Retreat – $387 Registration for a conference I’m attending in April: $497   Which means I ran the bare bones of my business for just $1149.70 in September. Good to know in case life hits the fan, and that will also help me meet some of the goals I set at my mastermind retreat, which I’ll talk about a bit later. Net Profit: $8,981.64 Biggest Lessons Learned The first thing I noticed when I pulled together my numbers for September is that my online courses earned more money than ever before in the history of my business. My passive income and courses combined accounted for 76% of my revenue this month, whereas in previous months it’s never accounted for more than 50%. And that’s so exciting!!! So I mentioned that I beta-launched my Free Jumpstart Your Website Traffic Mini Course to my email list – so let me explain what that is and why it’s so important to my overall business goals: I have a course called that Website Marketing Lab that teaches people how to market themselves online and get clients. And I only open that course for enrollment a few times a year, and how I promote it is through a live 5 Day Challenge where I go live in a Facebook group nightly for 5 days, and I teach some core concepts about online marketing and give people action steps to take to get started, and then I give them feedback on their homework and stuff – basically giving them a taste of what it’s like to work with me inside my program. And at the end, I share more about the Website Marketing Lab and how people can continue to work with me after the free live Challenge is over, and then I’d give them a week to enroll, and then I’d close the doors and start walking the new group through the lessons. And that’s great, and I love it, but I’d always get people telling me that they missed the training, that they want to enroll but now’s not the right time, or asking me when it’s going to open again because they heard about how awesome it is from a friend in the course – and I’d always have to tell them, “Sorry, it’s gonna be a few months before I open again” and they’re all bummed out because they want to get started NOW. So in working with the team over at Growth University, we came up with the idea of taking the concepts I teach in the live challenge, tweaking them a bit since I’m not there to answer questions and give the feedback like I am during the live challenge and turn it into a mini-course that’s delivered entirely via email – and at the end of the course, I invite people to who want to learn more about working with me to continue to get emails about how they can join the Website Marketing Lab. And then I have the doors to the program always open so that people don’t have to wait for my live challenges to enroll – and I can consistently bring on new students. The other reason that I’m excited about the Free Jumpstart Your Website Traffic Mini Course is that I have a new freebie I can market to help people who ALREADY have a website, and don’t need my Free 5 Day Website Challenge. That opens me up to a whole new group of people that are my ideal client. So I wrote all the content for the course, the sales emails and the sales page in August and September, and then in September I invited my current email list subscribers to sign up for the new course so that I could get a baseline: How many people that signed up for the course joined the Website Marketing Lab? Did people get what they expected out of the free mini course? Why didn’t people buy? And I can use that information to make improvements AND predict my future revenue so that I can start marketing that free mini-course on its own! And I’ll still do a live challenge twice a year because I LOVE doing those, but this way it’s a win-win – people can enroll when the timing is right for them, not me, and I can have income coming in consistently year-round, not just around launch times. The other thing that contributed to my highest-ever course income is my Web Designer Academy. I historically have opened doors to that just once a year in September and we opened again this year. And I’ve always used Facebook Ads to connect with freelance web designers who probably have never heard of me to invite them to a free training – and this year I merged all of the prior free trainings I’ve done for them into a live, 3 part masterclass series, again in a Facebook group, to teach them how to create a successful freelance web design business. At the end of those trainings, I let them know that I’m going to be sharing more information about the Web Designer Academy after the trainings are over… and the crazy thing was, this time, for the first time ever, people were asking me questions about the Web Designer Academy in the Facebook Group, on the live sessions! So this year, I spent $449 on Facebook ads, and I used Claire Pelletreau’s Facebook Ad Spend calculator to figure out my budget and my expected return on investment – and I gotta say, that calculator NAILED IT. I talked to Claire back in episode 231 all about when is the right time to use Facebook Ads in your business so you can go back and listen to that one here. But here’s the interesting thing about this launch – I had the smallest number of people ever sign up for the free training, but I sold more spots in the Web Designer Academy this year in the first 2 days than I did all of last year – and at the time of writing this income report, the launch isn’t over yet. And I think it’s because of the live engagement, seriously. I think it’s because I showed up in a Facebook group for 3 days, interacted with everyone in there, shared everything I could share in 60 minutes a day, and answered all their questions. I didn’t do a big sales presentation, and I also gave people a chance in every step of the way to opt out of learning more about the Web Designer Academy. It’s so much easier to get customers when you’re not trying to sell. And that’s what I teach people to do inside my programs too. And I’m also trying to figure out how I can let people join the Web Designer Academy all year long, and not miss out on the mentorship component – which is why I only open it once a year, because it’s really a year-long mentorship. But there are people who don’t want that, but they want lessons and strategies and templates. So I’m working with my team at Growth University on that too. But it’s gotta be a win-win for both of us, not just a way for me to sell more courses. Okay, so switching gears a little bit here… If you listened to last month’s income report, Episode 252, I shared with you that I decided to stop taking 1:1 web design clients because I spend 80% of my time on them but they only account for 50% of my revenue. In September, I’m currently working on finalizing my last 1:1 project, but I didn’t bring in any revenue from it because we’re between payment cycles. Like I said last month, I know the path forward for me and I just need to keep moving forward. And that takes me back to that quote I’d heard on a podcast all about how “The thoughts that got me here are going to be the thoughts that keep you from getting to your next goal.” For the past several months I’ve been thinking “Just keep doing what you’re doing…” and that was a great thought. It kept me focused and on track to get everything in place so that I could market my courses and grow my scalable revenue streams. But now it’s time for me to switch gears – and I talk about this all the time to students inside my Website Marketing Lab and my Web Designer Academy – it’s time for me to move out of CREATE mode into DO mode. It’s time to start marketing and getting myself out in front of my ideal customers in a bigger way. And that’s why my September mastermind couldn’t have come at a better time. Back in Episode 177, I shared with you how I went to a mastermind retreat in September of 2018 in Austin Texas with 5 strangers who became 5 of my closest friends. Since then we’ve met monthly, hold each other accountable to our goals and communicate daily via a group text and Marco Polo. We got together again this September at a gorgeous AirBNB on Lake Travis in Austin and basically had a three-day business-planning slumber party. Pretty much my dream life. The format we did this year was Friday night, we each recapped our goals from last year, what we accomplished, what we didn’t accomplish and what held us back from our goals. On Saturday, we each had a hot seat where we shared our goals for the next 5 years and what we thought needed to happen to get us there – and then we challenged each other on those goals, like, do they align with our other goals, why do we really want those goals, is that serving us, what’s holding us back from just going for it. And then on Sunday morning, we broke into groups and taught each other – because we all have a strength and skill that someone else in the group can benefit from. Sunday afternoon we had a work day where we knocked out some of those important projects that we knew would get back-burnered the moment we got home. And there was amazing food we cooked together, all planned by one of the girls who is a lifestyle and food blogger, and delicious wine, and great music, some tears and lots of laughs. So I wanted to share with you a couple of the goals that came out of the retreat for me and why I chose those goals so that if you’re thinking about what you want to work on in your side hustle next year, maybe this will give you a few ideas: Goal #1: Double my email list subscribers by September 2020. Why? Because that’s how I market and sell my online courses. I make offers to the people on my email list who have specifically expressed interest in solving the problem that my online courses solve: learning how to build a website, learning how to market themselves online, and learning how to have a successful freelance web design business. And if I want my revenue to grow so that I can hit that $15,000 a month number (and ideally all of that will come from affiliate marketing and courses with no consulting or 1:1 client work), then I need to reach more people. How? Continue doing exactly what I teach my students to do inside my Website Marketing Lab. Stop trying to build followings and relying on algorithms to connect me with my ideal clients online and start building relationships instead. But what I need to do differently than what I’ve been doing is put way more time into that. I’ve been spending a lot of necessary time shoring up my foundation to prepare for that growth, but now it’s time to grow. And that’s why the thought “Just keep doing what you’re doing…” isn’t going to get me to the next level. The thought that’s going to take me to the next level is “It’s time to show up and put myself out there.” Goal #2: Work 40 hours a week, and stop working weekends. Now that I’m not taking 1:1 client work anymore, technically I should have 80% more time… What I used to do was spend Tuesday – Friday on client work, and then Saturday – Monday on my own stuff. And if you’ve listened to this podcast for any amount of time, overworking has been a theme. It started in my side hustle days because I needed to work that much to grow the business outside of my day job. It continued through that first year after I quit my day job because I was so scared of not making enough money to pay the bills. And then it just became a habit, and a convenient excuse for not doing the other things in my life I wanted to do, but that were going to be hard. Like finally losing weight. Or a buffer to escape into when I didn’t want to think about other things. Now that I’m phasing clients out, I have no excuses. And I don’t want my whole life to be about work, even though I love what I do. And I want to see what I’m capable of when I constrain myself to 40 hours a week (I gotta make it a challenge, right?) I talked to two millionaire business owners on this podcast, Bernadette Doyle in Episode 198 and Kelly Roach in Episode 196, both who challenged me to constrain my work hours… And I did, for awhile, but then I ramped right back up. So I set a goal to reduce my work week to 40 hours, to stop working weekends, to take 4 one-week vacations a year and to not work on holidays. And part of my accountable is to tell you guys, on the podcast, of this goal and start reporting hours worked in my income reports. So you’ll start to see those in my income reports starting in October 2019. So overall, I feel like by having clarity in my business on exactly what I help people with, crystal clear goals and a step-by-step plan of action for making happen, I have no doubt I’ll reach those revenue goals… I think my biggest challenge, honestly, is going to be the 40 hour work week and taking more time off. And I want to set a good example for you guys. I don’t want you to think your dream isn’t possible because you can’t work as much as I do. You don’t HAVE to work as much as I do. I don’t have to work as much as I do! So I’ll keep you posted on that. Click for Shownotes I Wanted a Million Dollars and Instead Got a Million Dollar Network   Recently I had the honor of interviewing Racheal Cook for The Biz Chix Podcast and we had a very real and at times raw conversation on what it is like to be a Work at Home Mom, run a business, a home and take care of our children.  I felt immediately like I had connected with a kindred spirit across the country (a cool bi-product of this job and not the first time I have bonded quickly and deeply with a guest).   When Racheal asked if I would participate in her Biz That Loves You Back blog tour, I couldn’t raise my virtual hand quick enough. In fact, be sure you check out Claire Pelletreau (http://clairepells.com/biz-love-blog-tour/) who posted yesterday and Kimberly Riggins( kimberlyriggins.com) tomorrow.   Back when I “only” had one business and two kids in 2013, I got the idea to launch a podcast. There are many reasons I wanted to become a podcaster.    Podcasting fulfills a childhood dream I have of being a talk radio host.  I also wanted to give voice to more women’s stories and create the kind of content I was yearning to hear.  Of the male hosted podcasts I was listening to at the time, women were only being interviewed about 10% of the time.  When they were interviewed, the young, single male host didn’t ask the types of questions I wanted to have answered.     But if I am honest, really honest with you, the truth is I thought I could do all the above and have another big bonus.  I thought I could make piles of money too. There are a few podcasters out there right now that are killing it and making multi-six figure and 7 figure incomes from their podcast   So fast forward from my launch Januay 2014 to now April 2015. Am I rolling around in piles of cash simply from launching a podcast.   No.   I am not a millionaire.  I am not making a six figure income from my podcast.  In fact, I am not even making a 5 figure income from my podcast and the BizChix brand. It took me a full year to even start monetizing in any way.   I could have monetized a lot sooner, but Baby Jett changed my focus.  Towards the end of my pregnancy the time was right to test the monetization waters.  But I was too tired and trying to prepare for a maternity leave from interviewing.  Once Jett arrived, I didn’t feel like hustling to work with clients or build a digital product when I had a newborn to hold and cuddle.   At the beginning of this year, I began working with the Biz Chix community. I have launched two paid masterminds, engaged a few coaching clients and  even experimented with sponsorship of the show for one month.  I decided not to continue with sponsorship for now because I want to promote programs I am offering through Biz Chix or have my other biz ScheduleMAX.com sponsor the episode.     While I have certainly been disappointed with the slow build to monetization, podcasting has had a surprising effect on my life. I haven’t built a million dollar bank account, but I have built a million dollar network.   The show has expanded the depth and breadth of my network.  I have been able to interview women that I would never meet otherwise or even have access to.  A special report is built during interviews and almost every time the guest ends our call by asking me to let them know how they can support me in the future.  I have called in a few of those favors with winning results.   The podcasting community is another huge bonus.  I have never been part of a more supportive or collaborative community and the women in this community are the best. I have new besties all across the country that completely understand my business and my life in ways many local friends can’t.   The best thing I did relating to the Biz Chix brand was launch a private Facebook group for my audience that is filled with female entrepreneurs and women that want to be entrepreneurs.  I get to see relationships developing and women doing business with each other all as a result of the podcast.     This year I have learned something about myself that has come as a big surprise. I really want to teach more people how to podcast.  It is so powerful to get your voice out there and I want to help more people do that, especially bloggers.  Bloggers already have an amazing pool of content and adding audio to their blogs is really a no brainer.  It also allows their audience to connect with them on a more intimate level.   Podcast listeners tend to listen through their smartphones using earbuds and you can’t get much closer to someone’s heart,mind and soul.   I think the more senses we can connect with people in this New Media age, the better.  We all really need to be considering blogging, podcasting and video in that marketing toolbelt I mentioned before.  Video is my next frontier!    So in answer to my new friend Racheal’s question on how is my business loving me back?  Right now BizChix isn’t throwing piles of cash at me, but there is huge potential in the foundation I built so far. Podcasting gave me access to an industry full of new friends, a professional network beyond my wildest dreams and even more importantly the chance to fulfill a childhood dream of being behind the mic.         The Truth About Podcasting   I’m the member of a number of private Facebook communities for Podcasters and almost everyone is trying to figure out the same thing.  How do I make money from this thing and why don’t I have enough downloads yet to warrant sponsorship? It is an ongoing conversation that I see repeated day after day in group after group.   The truth is that podcasts very rarely get sponsored.  They don’t have the kinds of download numbers to warrant an interest from big brands.  Some clever niche podcasters have been able to sell advertisers on the benefits of direct access to he exact customers they are looking for.  This takes a lot of creativity and effort and it is being done by a small group of people.   What podcasts are best suited for is as one tool in your Marketing tool belt.  Podcasts are one of the most intimate mediums out there.  I have released 171 episodes so far and there are some people out there who have listened to every single one.  Imagine being in someone’s ears for 171 hours  That is like someone listening to me 24/7 for one week straight.  It is mind blowing.   This kind of connection allows podcasters to build a tribe of followers that know, like and trust them. I run a private Facebook group for my community filled with female entrepreurs and women who want to be entrepreneurs.  It is very engaged and one of my favorite places to be.   I launched a Mastermind for my community and 1/1 coaching program in early 2015 as my first means of monetizing.  It has been so rewarding to start to work with my community and provide value.   While I was hoping to contribute and provide to my Mastermind, they ended up providing me great feedback as well.  While I provide a ton of business value, I have a skill and industry knowledge that a lot of people don’t have.   I know how to podcast.  I understand how to launch, build and monetize this medium.  I am passionate about podcasting and they want to learn more about it from me.   None of the podcasts I was listening to had hosts I could relate to.  My favorite at the time was Entrpereneur on Fire, hosted by John Lee Dumas. But Johns life is not at all like mine.  He is a 30 year old single guy with no kids who works 80+ hours a week and has kept up that pace for over 2 years now.     I thought it would be cool to interview women like me. Women balancing work and kids. There were questions I wanted to ask them. How do you do it? What is the secret? Do you have balance?  What I found is that most of them have the same answer as me.  I am trying to figure it out day by day.  Some days I feel I have perfect balance, while other days life feel a bit out of control.  The secret sauce or holy grail of balance does not exist.   My other motivation for starting a podcast was to create another income stream for my family.
