What looks like dysfunction to a newcomer may be normalised pain to those who have lived with it. Past failed efforts at change often create deep scepticism.The “WTF list”Rachel introduces the idea of keeping a personal “WTF list” when joining a new team. This is a record of things that confuse, frustrate, or cause unnecessary pain. It is a tool for reflection, learning what to ask about, and identifying areas for low effort improvements while separating technical fixes from people or adaptive challenges. Some items are best kept for private reflection or manager conversations rather than shared openly.Technical problems versus people problemsTechnical problems usually have known solutions and can be addressed with the right expertise. People problems require influence, trust, and time. Effective change begins by asking why things are done the way they are before assuming what should be done.The risk of bonding over complaintsShared frustration can bond people quickly, "trauma bonding", but venting without action often leads to stagnation. Reflection and curiosity help teams ask what could realistically be done differently next time.Context before actionChange attempts fail when history, constraints, or social dynamics are ignored. Newcomers often see pain points that existing teams have normalised. Without understanding the background, even good ideas can trigger resistance.Agency, choice, and acceptanceSometimes, change is not possible in the short term. Actively choosing to accept a situation can be more empowering than feeling trapped by it. Doing nothing can be valid when it is a conscious decision rather than passive resignation.Small wins and incremental changeNot every improvement has to be dramatic. Small changes that remove friction can build trust and momentum over time. Cultural shifts often start with fixing minor but irritating problems rather than attempting wholesale transformation.Positivity and recognising progressTesting roles are often framed negatively, both by others and by the people doing the work. Creating space to acknowledge progress and success helps rebalance that narrative and improves team morale.Leadership and advocacyLeadership involves passing feedback upwards and advocating for change even when the leader cannot fix the problem directly. In today's episode, I'm chatting with Mustafa Ansari, Director of Marketing of Toronto Business Development Centre (TBDC), who's made it a personal mission to get more immigrants into trucking and the skilled trades.Mustafa moved from Pakistan to Canada in 2018. After completing his master's degree at Smith School of Business, Queens University, he couldn't find a job in his preferred industry; economic development. So he bounced around a few temporary and contract jobs, and eventually took a junior social media position at TBDC just to get his foot in the door. They then handed him two industries that had zero creative marketing and no public appeal (trucking and skilled trades) and told him to go figure it out. The women inside say otherwise. Mustafa and his team at TBDC now run women-focused programs where they invite other women practitioners to come share their stories and possible pathways to joining the industry.Field trips have done wonders for getting people interested. Mustafa got tired of watching people fall asleep or look glazed during bootcamps. Now he gets them talking directly to people in the industry, riding along in the truck, joining "show-me-how-you-do-it" workshops. We need to find a way to make these jobs cool. The public image is costing everyone. People don't realize that their are companies in these industries that are properly organized, have well-run HR departments, and growth paths to executive roles. The perception is stuck in an older era. And until that changes, the talent gap keeps widening.A three to five week course can change everything. You don't need a four-year degree or have tens of thousands of dollars stashed away for tuition. A few weeks of training, pass the test, and you're earning. Newcomers don't need to be fixed, managed, overwhelmed, or impressed. They need safety, honesty, and hope. How we work with newcomers matters — because the first experiences in recovery often shape whether someone stays or disappears back into the darkness. Working with newcomers isn't about control or authority. It's about remembering where we came from, meeting people where they are, and offering what was freely given to us. Recovery grows when it's shared simply, humbly, and without conditions. A recent Leger poll commissioned by OMNI News found that 67% of newcomers believe Canada should admit fewer than 300,000 new immigrants per year, and 4 in 10 say that number should be less than 100,000.The survey was conducted ahead of this month's federal budget announcement when Ottawa announced its plans to reduce new permanent resident visas to 380,000 per year from 2026 to 2028.
