Er moeten honderden mensen weg in het team verantwoordelijk voor 'platforms en apparaten' bij Google. In januari probeerde Google al personeel uit te kopen, maar daar komt nu toch nog een gedwongen ontslag overheen. 本期大侠：雷军小米创始人古人云，用人之道，贵在用其所长，避其所短。而在具体实践中，企业究竟应该怎样找人、用人、管人？ 今天我们就来聊聊雷军的找人观，用人观，留人观。一、找人观雷军创业期间极其重视人才。在小米创立初期，规模小，甚至连产品都没有。所以在最开始的半年，雷军将80%的时间都用在找人上。雷军曾说过，当时我列了一张表，一个一个的打电话，我给人打电话介绍我是谁，我想干什么事情，你能不能给我15分钟的时间在电话里聊一聊，如果在电话里你觉得靠谱，我们能不能一起喝杯咖啡，吃个饭。当时我每天有12个小时都在招人。回顾我当时招的一个人，在两个月的时间里，我们跟他谈了17次，而且平均每次10个小时，花了非常多的时间沟通。所以不少创业者跟我请教的时候，我会问你花了多大精力多少时间，你不要跟我谈三顾茅庐，你能不能三十顾茅庐，只要诚意到了，这个事情一定搞得定。传言，钱晨就是雷军苦心要找的那个人。钱晨，中科院水下声学博士，曾在摩托罗拉工作13年，从一个普通工程师，一直做到工程产品经理，曾主持摩托罗拉多款经典手机的硬件研发工作。2016年7月，微博里传出了锤子科技CTO钱晨离职的消息，结果不言而喻。另外，雷军用了3年多的时间，说服谷歌全球副总裁、Android产品管理副总裁Hugo Barra到小米工作，他也因此成了小米第一个老外副总裁。Hugo Barra在小米期间，小米给了这位海外高管极大的自主权。小米公司联合创始人、总裁林斌曾表示，小米去哪些海外国家、执行什么策略，除去必要的讨论，完全由Hugo Barra决定。Hugo Barra也并没有让小米失望，在他的领导下，小米大举进军印度、巴西等金砖国家和新加坡等华人聚集的国家和地区。进军印度两年之后，该国家成为了小米在海外最大的市场，每年贡献10亿美元收入。在小米创办的头两年，小米团队从十四人扩张到约四百人时，整个团队平均年龄为33岁，几乎所有的员工来自于前Google、微软、摩托罗拉、比亚迪、百度、金山、联想、阿里巴巴等公司精英员工，拥有5～7年以上的工作经验。雷军找人主要看两点：一要最专业。小米的合伙人都是各管一块，这样能保证整个决策非常快。我要放心把业务交给你，你要能实打实做出成绩来。二要最合适。主要是指要有创业心态，对所做的事要极度喜欢，有共同的愿景，这样就会有很强的驱动力。雷军认为，无论什么样的企业，要想找到优秀的人都很困难，而解决这个问题只有两种办法：其一，创始人每天要花足够多的时间去找人；其二，要把现有的产品和业务做好，展示公司未来的发展空间和机会，以达到筑巢引凤的效果。二、用人观雷军曾说过，企业要用最优秀的人才，在核心人才上面，一定要不惜血本的去找。1.打造利益共同体有竞争力的报酬并不等于重金、高薪，雷军当时定了一套组合方案，邀请人才加入时会给3个选择条件：第一，可选择和跨国公司一样的报酬； 第二，可选择2/3报酬，然后拿一部分期权； 第三，可选择1/3报酬，然后拿更多期权。而实际情况是：有10%的人选择了第一和第三种工资形式，有80%的人选择了第二种。小米工资“2/3的报酬”也是不低的数字，足够员工照顾生活，因为他们持有股票，非常乐意与创业公司一起奋斗，共同成长，战斗力也会很足。2.将培养真正落到实处创业公司都很重视内部培训和提升，但往往做不好。雷军觉得主要问题是没有设置专项培训费，人力资源部就不会当成专门的事来做，也没有办法引进好的讲师和好的课程。落实培训工作，必须有专门的预算和专人负责。唯有如此，才能保证企业有绵绵不断的执行力、创造力。3.用人要懂得包容4.要能取信于团队三、留人观小米上市后，共经历4次组织架构调整，备受关注的是，第4次组织构建调整中，小米新任命的14位正副总经理，多以80后为主，最年长者也就只有42岁。此前，小米创始人雷军表示：“没有老兵，没有传承，没有新军，没有未来。”一直以来，小米通过三个方法来满足人才的需求。1.魅力型领导的吸引早期吸引人才，魅力型的领导力是一个关键性的原因。雷军当初找一个硬件工程师，花了一天的时候和对方沟通，并且持续跟踪了几个月，最后人还是没有来，因为人家很难相信你的理想。华为在1992年以前，也是靠任正非一个一个去硬磕，去说服，让员工去相信企业的未来。2.靠事业来吸引人才很多人愿意加入到朝阳企业。小米手机是在风口发展起来的，这也是小米在创业早期吸引人的方式。3.靠机制吸引人才关于机制吸引人才，有两个创新：一是合伙人机制，二是生态链模式。对于小米来说，用生态链模式进行平台赋能，加上机制的牵引，能把大量的小的生态企业吸引到小米的平台上来。所以说，生态链与其说是小米的业务模式，不如说是人才模式。小米的联合创始人黎万强在《参与感》这本书说到，小米的之所以成功，总结了5点：团队第一，产品第二； 创始人最重要的工作之一就是找人； 天理即人欲：给足团队利益，让员工“爽”； 解放团队：忘掉KPI，组织构造扁平化； 让员工成为粉丝，让粉丝成为员工。本期编辑：小姝 审稿：晴天 主播：不觉云上点击关注和订阅，实时接收最新干货。获取更多商业知识，可关注公众号【笔记侠】，备注哦。

Alvin's career to date has been an epic adventure, a journey that's taken him across epicenters of technology and the world's three largest internet markets: China, India, and the US. As a Stanford undergrad, he started ThinkBulbs, which developed 2 leading iOS photo apps and amassed over a million users before being acquired by Megatasty Labs. After college, Alvin spent time as EIR at StartX, before joining Flipboard to lead their China entry efforts. That in turn opened his eyes to the torrid growth of China's tech sector, eventually leading to a role as Chief of Staff for Hugo Barra, the legendary Google exec who had been hired by Lei Jun to run Xiaomi Global. Today, Alvin heads up Xiaomi Global's sales operations, and plays a critical role in developing Xiaomi's India business.
