Software Engineering Principles That Still Hold Up in an Agentic World - Old Lessons Made New

The skills problem isn't going anywhere — it's just wearing new clothes. In this episode, I unpack how the lessons we learned decades ago (limiting work in progress, the theory of constraints, test-driven development) are coming roaring back as the fundamentals that will carry you through the agentic shift. The bottleneck has moved, and knowing where it went changes how you should work. A lot of what we're learning about building with agentic tooling isn't new at all — it's a re-emphasis on lessons software engineers learned twenty years ago, just arriving in a new form. In today's episode, I walk through why the fundamentals are becoming more important than ever, why so many of us feel scattered despite having the most powerful tooling we've ever had, and where the real bottleneck in software delivery has quietly moved. My goal isn't to convince you that your job is now babysitting AI — it's to show you which parts of the work are still squarely yours, and how older principles can make you faster and more confident right now. Limiting Work in Progress Is Back: Just because you can spin up fifty agents doesn't mean you should split your focus across fifty things. Orchestrated fan-outs are powerful, but a human juggling agents across hiring, on-call, and a project all at once still pays the same old context-switching tax — and the quality drops while the speed never improves. Work Deeper, Not Wider: Instead of spreading yourself shallowly across more tickets, run multiple sessions on the same domain. Write a competing or adversarial version that critiques your assumptions, develop better documentation, or capture what you're learning as a reusable skill. Depth beats breadth. The Scattered-Engineer Epidemic: Engineers are burning out faster, not slower. We have the capacity to push more through the pipeline, so we're getting handed (or choosing) more than we can carry. Reducing parallelism often holds your delivery speed steady while dropping your cycle time and raising quality. The Theory of Constraints, Revisited: Treat your software development lifecycle as a pipeline with a bottleneck — and if you can't find one, you've optimized one part too far. Writing code used to be the choke point, so we spent enormous energy de-risking work before it ever reached an engineer. The Bottleneck Has Moved: When production gets cheap, it's no longer worth heavily de-risking upstream — which is why engineers are picking up more experimental, proof-of-concept, discovery work, and product folks are prototyping with these tools too. The new constraint isn't writing the code; it's verifying the agent didn't ship something broken. Verification Scales With Your Effort: The more an agent produces, the bigger the pile of PRs, MRs, and outputs waiting on human review. That backlog is the new bottleneck — and skepticism is creeping in because we're not even sure our tests are sufficient to verify what the agent built. Why TDD Fits This Moment: The honest question isn't "Can I trust the agent?" — it's "What verification loop do I need to build so I can trust it more?" Clear requirements feed a clear testing loop: write the failing test, let the agent write the code to turn it green, and you bridge the gap between requirements gathered and requirements met. It's not as simple as "go write a test," but it's a strong fit for where we are right now. Episode Homework: Go dig into the fundamentals — limiting WIP, the theory of constraints, test-driven development. Find the old lesson that still applies to your workflow today, bring it to your team's flow, and email me about what you discover.

David Homan David Homan is the founder and CEO of Orchestrated Connecting, a global community of connectors; Orchestrated Opportunities, an impact-focused advisory firm; and SOAR CONNECT, a start-up focused on the strength of authentic relationships. He hosts a podcast called Orchestrated, focused on developing relationship value, is an active classical composer, and is a proud father of two. From middle-class beginnings as the son of a college professor father and nonprofit-focused mother, he has built a network reaching into the most private and incredible circles globally while maintaining a code of purposeful community building called Orchestrated Connecting. Noah Askin Noah Askin is an Associate Professor of Organisation and Management at UC-Irvine's Paul Merage School of Business, where he also serves as Faculty Director of their Leadership Development Institute. An award-winning teacher and researcher, Noah is an expert in organisational dynamics, leadership, and culture, focusing on the informal networks of communication and connection that drive organisational life. Noah's work has garnered him recognition on the Thinkers 50 Radar list and has been covered by various publications, including the BBC, The Economist, Rolling Stone, NPR, Vox, and Forbes. He lives with his family in Southern California. Orchestrating Connections In this episode, David Homan and Noah Askin talk about their book, Orchestrating Connections. The authors believe that meaningful relationships emerge when people are connected through shared values rather than credentials, status, or transactional goals. They propose five principles, namely curiosity, diversity, vulnerability, generosity, and gratitude, that lead to transformative communities. Noah Askin approaches relationships through sociology and network science. While many people study the structure of networks, his interest was in what actually creates meaningful connections. As David was already running a community, Noah started interviewing members to get a sense of the on-the-ground reality of connections. He realised that many of the most connected individuals identified as introverts rather than extroverts, and traced their empathy to formative challenges earlier in life. These findings challenged conventional assumptions about networking, leading the authors to distinguish between “networking for personal success” and “community building to help others”. Networking is focused on personal success and exchange, while community is oriented toward support, learning, development, and collective growth. Strong communities emerge when people are guided by a clear sense of purpose and create environments where relationships become a long-term source of mutual growth rather than short-term transactions. Trust and reciprocity, rather than transactions, become the foundation.   Run time – 01:17:38 mins. This is the 2nd episode of a 2-part series about a case where security goons from eBay travelled across the country to stalk and harass a husband-wife journalist duo. If you haven't listened to part 1 yet, you probably should. We published it on May 19, 2026. For over two decades, the pair have been publishing EcommerceBytes, a respected trade publication for eBay sellers. But in 2019, someone started harassing them. It began with a spray painted fence, then quickly escalated to death threats and fetal pigs and a mysterious van outside their house. Eventually, they discovered that eBay's own security team was behind it all, with the campaign put into motion by then-CEO Devin Wenig. This bizarre and frightening story is a cautionary tale about the rise of private armies. It starts in San Francisco, takes us to the small community of Natick, Massachusetts, and ultimately takes TANGOTI listeners right back to Madison Square Garden. Buckle up. Today's episode of the Punk CX podcast features a recent conversation I had with Gregg Johnson, CEO of Invoca, a leading revenue execution platform. Gregg and I recorded this podcast while we were both at Adobe Summit in Las Vegas recently. We talk about why the buying experience is broken at the exact moment customers need help most, why trust is the competitive moat, whether we will see more and more brands develop their own specific SLMs, what brands should be doing to build up trust with customers and their recent research which finds that while 86% of marketers believe AI improves the buying experience, only 35% of consumers agree and which brands are getting it right. This interview follows on from my recent interview – Why you don't need a separate AI strategy – Interview with Charlene Li – and is number 586 in the series of interviews with authors and business leaders who are doing great things, providing valuable insights, helping businesses innovate and delivering great service and experience to both their customers and their employees.

Human intelligence is a complex, multi-faceted capability—reasoning, learning, problem-solving, and abstract thought—marked by profound self-awareness and adaptability. Orchestrated by the brain's frontoparietal network, it integrates perception, memory, and language to navigate real-world environments. And unlike artificial intelligence, it's distinguished by emotional intelligence, ethical judgment, and real-time, autonomous, general-purpose cognition.Few people personify these qualities more vividly than our guest, Don Weber—a global communication strategist, human intelligence (HUMINT) expert, and executive coach whose life tells a story of survival, reinvention, and mastery. For over 15 years, Don worked in international intelligence operations across 90+ countries, operating under multiple identities and navigating environments where one wrong move could have cost him his life. During his years as a U.S. government field operative under the George Bush administration, he gathered intelligence across South America, Africa, and Europe—working with organized crime figures, foreign agents, and volatile political networks. One of his covers placed him inside Antwerp's diamond trade circles and other uniquely challenging arenas, where he learned to build rapport across diverse groups others could not. After leaving intelligence work, he dedicated his life to helping others communicate authentically and lead with awareness.Over the past decade, he has become one of Europe's most respected executive communication coaches, training royalty, EU diplomats, ambassadors, senior politicians, and Fortune 500 executives across major European capitals. Trained in martial arts for real-life situations, Don learned techniques to disable or neutralize threats when necessary. Thomas Hickey, a member of Washington's own Lifeguard, was implicated and subsequently executed. Later, during the Battle of Long Island, the Continental Army faced destruction, trapped against the East River. In what O'Donnell calls an "American Dunkirk," the Marblehead Regiment utilized their nautical skills to ferry 9,000 troops to safety in Manhattan under the cover of darkness and fog, saving the revolution from collapse. A Deadly Inheritance: The Von Stein Murder

In July 1988, Lieth Von Stein was brutally murdered in his Washington, North Carolina home while his wife Bonnie barely survived the attack. The crime scene looked like a burglary gone wrong—but investigators quickly realized something didn't add up. The house was barely disturbed, nothing of value was taken, and the violence was shockingly personal.   As detectives dug deeper, they uncovered a conspiracy that seemed ripped from a fantasy game. Lieth's stepson Chris and his college friends had been playing Dungeons & Dragons obsessively, blurring the lines between fantasy and reality. The motive? A $2 million inheritance. The plan? Orchestrated by college kids who thought they could get away with murder.   This case explores how greed, entitlement, and obsession led to one of North Carolina's most shocking family murders. From the brutal attack to the investigation that exposed a twisted plot, this is the story of when fantasy became fatal reality.   Thank you to this week's sponsors:     New episodes every Tuesday and Thursday!
