Finding a Gap and Turning Expertise into an Agency Armed with a degree in information systems, Jake started his career by helping large corporations analyze and integrate their backend customer data, identifying the effectiveness of their paid advertising efforts. Jacob recognized that even industry giants struggled with data integration and saw an opportunity to build a freelance career offering this specialized expertise. Later he expanded offering beyond large corporations by helping small businesses as well. As much as he liked data, implementing it was where the money and the opportunities are at. This is how he went from just analyzing datas to helping clients develop smarter marketing strategies. He shows his clients they don't need to outspend their competition, just outsmart them by spending where it matters most. Re-Negotiating Price Based on Value Jacob started offering his services for free to test whether or not his methods could really help grow a business. Once he had clear evidence of his value, the experiment was over and it was time for a structured pricing model, initially charging $2,000 per month and later increasing to $5,000. However, as he was managing marketing budgets worth hundreds of thousands of dollars per month he realized his rates were still a bargain for these companies. Once he brought up the subject of renegotiating his rate, he faced resistance. Rather than compromise his worth, he held firm at the risk of losing clients by maintaining what he knew was his value. Some clients did go to other agencies, and after realizing how much the work was actually worth, came back willing to work out a new deal with him. Early Planning for a Partner Split Saves Headaches Later Jacob realized he needed help on with fulfillment if he wanted to grow. However, he struggled to find the right talent. Initially, he hired his high school best friend, which could have gone sideways in many ways, but thankfully proved to be an effective working relationship. On the other hand, he had a different experience with his first partner. Lacking confidence in his independent capabilities, he initially sought a partner to help launch the business. Within months, it became clear the partnership was fundamentally misaligned. One of the biggest lessons for him was that he should've trusted his own ability to start the business by himself, rather than getting into a partnership he wasn't 100% sure of. Fortunately, Jacob had taken the step to work with an attorney who helped him place a clear exit strategy in case things didn't work out. The pre-agreed terms allowed each partner to retain clients they had originally brought to the business. Thanks to this foresight, the already emotional process of splitting up a partnership ended up not being a logistical nightmare. Hiring for the Needs of the Agency as it Grows For any agency owner, the entrepreneurial journey is marked by distinct "no-man's land" moments that challenge their agency's development. For Jacob, the first one he recalls was growing beyond himself, which he solved by hiring three or four people to help him execute contracts and get to a couple million dollars in revenue. The next hurdle had to do with sales leadership, as he felt the weight handling that part of the business all by himself. While his team had mastered contract execution, Jacob recognized the need to remove himself from the sales process to continue scaling. Initially, he made some expensive hires based on expertise. However, it didn't yield the results he expected. The new hires brought with them established methodologies and approaches that may have worked in different contexts but did not align with his agency's unique needs and culture. In fact, what really worked later on was hiring a young and hungry sales person without a lot of experience but was eager to learn and take things off his plate. 3 Key Questions to Assess Lead Viability The next challenge Jacob overcame was figuring out his target audience. Without this, his agency was churning as many clients as they were selling on a monthly basis. As he recalls, the agency's experiences with proof-of-concept clients often led to a high rate of employee dissatisfaction and operational headaches. These clients, while potentially promising, frequently lacked the financial stability and established business models necessary for a fruitful partnership. Ultimately, this led the agency to reassess its client selection criteria and better define their target by training the team to ask three important questions when assessing a lead: Are they viable? What is the revenue threshold that makes this company able to afford you? For Jake's agency, it was three to five million in revenue. Are they win-win minded? Meaning, do they only care about making money or have they shown they also care about their customers and employees? Can you show results in 6 months? Jacob knows its important to be impactful right away. For that reason, he asks himself if the team will be able to make a substantial improvement to the prospect's business in the first 6 months working together. If the answer to each of these questions is yes, then it's right for a successful relationship. Keep the Message Simple When Marketing Your Agency There's a tendency for marketers to complicate their messaging, often in an attempt to convey too much information at once. This approach can confuse potential clients and dilute the core message that needs to be communicated. The point of effective marketing is to attract attention and guide the audience through a clear and structured journey. Jason urges agency owners to have this in mind when doing their own marketing, since this emotional connection can cloud judgment, making it difficult for entrepreneurs to view their marketing strategies objectively. This mindset shift will be especially necessary when you're thinking about selling your business, which many business owners can see as selling a part of themselves. Instead of equating your identity with the business, detach your self-worth from their business roles so you can make more rational decisions regarding marketing and business operations that will ultimately lead to better outcomes. Pia Silva is an entrepreneur, speaker, and author of Badass Your Brand: The Impatient Entrepreneur's Guide to Turning Expertise into Profit. She helps entrepreneurs badass their brand and business to scale their freedom with profit. She is a Forbes contributor and has been featured on MSNBC's Your Business, Entrepreneur on Fire, and the UGurus and Million Dollar Women Summits to name a few. Pia is passionate about efficiency and spending time with family. She spends time educating on branding and living freely and will soon launch her own podcast, “Show Your Business Who's Boss”. First Phase Pia's first phase was starting a business with her husband Steve, who is a graphic designer. She really had no idea what she was doing so she spent time networking and then tried to follow those who were in the same space. Under the influence of other's and what their business models where she thought they needed and office and employees. She and Steve basically became a small agency until they became so indebt that they had to do a complete rebrand of their company. After three years of having the agency, the went broke. Credit cards were maxed out. They had a lot of overhead. Pia then flipped the business on it's head and created the business they not have that she considers Phase 2. Coaching Writing newsletters and speaking were two pieces of advice that Evan Harowitz gave Pia to grow her business. This advice is what has helped their current business grow to the success it is today. That advice is the foundation of the business model they have in the second phase. As long as you get at least one piece of value out of a coach, hiring one is something that can help you. Even with books. Look for that one piece of information that is the ultimate golden nugget that will help you transform your business or personal life. If you want value it's always there. Getting Started Pia started her writing and speaking career by sending email newsletters out to everyone she had connected with through networking. She suggests making a list of places that might host you as a speaker. Start local. Write the title of your speech and a little blurb. Once you have the speaking engagement booked, you will figure out the talk. It's OK to start small and work your way up to a larger audience. Fine tune your message with a smaller audience. With experience and confidence, you'll grow into larger stages. Being a great speaker takes a lot of practice and hiring a speaking coach helps as well. But practice is going to build the confidence. Use stories as the avenue for writing and speaking. Story is how your content and brand are yours. It's all about how you tell the story and how your story resonates with others who will engage with you. Second Phase Let's talk about niching down! Niching down can mean a lot of things… Target market Personality of the client Type of Projects Size of client Niching down is the intersection of all of these. Keep in mind that your niche may transform. You can be multi-passionate within a niche. Think of it as an hourglass. You narrow down, then open back up. Open up so that when you add value, it's still to the same market or within the same space. Think of clients as giving you types of value Money Value you get for working with yet another ideal client and getting that much better at working with that specific type of client. Referral source from an ideal client. Be your brand unapologetically. Own whatever it is that makes you special! Let people know what you are all about and put all of your energy into being the best most excellent version of that you can be. Anyone who gets a discount is not your ideal referral source. You want people who are willing to pay top dollar for your services because then they truly value you and your services. The Price is Right Raise early and often. But don't necessarily raise that much. It is all relative. One person may think you are inexpensive and someone else may think you are over-priced. Start your pricing where you are confident. Get clients and then raise your price. Move up gradually. Raise prices and build confidence at the same time. The Lead Product The lead product replaces the proposal. Interview the client and get to know all about them to be able to serve them. Instead of risking them taking the information and running without paying, make this part of the program. There is a fee for the consultation and information gathering and then the fee is applied to the final price. It is critical to provide strategy with the lead product. Give it a name so that people know the lead product is providing answers to a problem or question that the prospective client might hand. Efficiency One of Pia's passions is efficiency. She is hyper focused on time and wants freedom of time therefore being efficient is very important for business and life success and happiness. Branding is something that confuses people. When they hear the world they think pretty colors and pictures, catchy slogans and jingles, or large marketing departments and resources a solopreneur couldn't afford. When it comes down to it, branding really is one of the most important things you can do for your business - and you don't need a big budget for it. In today's episode of The Bulletproof Entrepreneur, we chat with Pia Silva of Worstofall Design. Pia shares the story of how she and her partner went from $40,000 in debt to building a 6-figure business in under six months. Pia notes that when she and her partner started the business, they did everything “the right way.” They charged similarly to their competitors, approached business development and lead generation just like their peers and even hired personnel to achieve the look and feel of a “Big” firm. Sadly, these tactics hurt their business. They were still losing money and lacked specificity in their actions because they catered to any client willing to sign a check. As a result, they were not nearly as successful they would have liked. It wasn't until she and her partner sat down to thoroughly analyze their business and make tough decisions before they started to make progress and get traction. After narrowing their focus and only specializing in working with a particular type of customer and offering a limited range of services, Pia and her partner were able to turn around their business from the brink of bankruptcy to profitability within six months. They not only became profitable but were able to create the more free time and generate more money while working less. Pia notes that though the journey has had many ups and downs there's nothing she enjoys more that working on her business and helping her clients succeed. She shared her personal and professional struggles, dealing with the impostor syndrome and advice for young entrepreneurs coming to grips with the challenges of building a new business.
