He's an emergency physician who helps individuals and teams apply knowledge under extreme pressure and perform at their best when it matters the most. He is the author of The Emergency Mind: Wiring Your Brain for Performance Under Pressure*. Every leader, at least occasionally, faces emergencies. In an emergency, the only way out is through. In this conversation, Dan and I explore the mindsets and tactics that will help us handle the most difficult situations. Key Points Emergencies are not just worse bad days. They are liminal — the only way out is through. Apply graduated pressure. Never allow suffering to be wasted. By going a bit slower, you notice where and why failures happen. Label an emergency with language that both recognizes the urgency of the situation and your faith in the team to resolve it. The room is always smarter than any one person in it. Tell people what problem they are working and your confidence level in it. Staying cool under pressure is not a fixed personality trait. You can get better by noticing and experimenting with what works for you (and doesn't) to handle high-pressure situations. Experience makes working under pressure easier, but you still need to practice for it. Notice what's effective (and not) in past and new situations before you experiment. Use situations in everyday life (a hard workout, an angry customer, getting cut off in traffic) to train yourself for responding in the toughest situations. Those days are long gone. With change happening at the speed of thought, we must keep improving. In this conversation, Maurice and I discuss the mindsets and tactics that will help you keep growing. Key Points Jazz artists don't think about each note, but instinctively know how to make beautiful music. The best chess players are like this. Elite performers constantly look for ways to cultivate the beginner's mindset. Chess players who pay attention to the endgame are less likely to get caught up only in the tactics. The most vulnerable time for a chess player is when they have a big lead. Poor performers avoid spending time with their mistakes. The best players learn from them through debrief. Determine in advance where you need to stay hyper-focused. Temper overconfidence by posing additional in-game challenges for yourself and your team. Robert “Cujo” Teschner is a combat veteran. He's a former F-15 “Eagle” instructor at the prestigious U.S. Air Force Weapons school—the Air Force “Top Gun” program. He's also a former F-22 “Raptor” fighter squadron commander, having commanded one of America's precious few operational F-22 fighter squadrons. During his time teaching at the Weapons School, Cujo served as the U.S. Air Force's Subject Matter Expert on the practice of team accountability. His published work from that time is still in use throughout the Air Force today. Specifically, Cujo authored “The Vocabulary of the Debrief” and helped mold the Methodology of the Debrief, defining the language and accountability practices that the Air Force uses to the present day.A 1995 distinguished military graduate of the Air Force Academy and a 2013 distinguished graduate of the National War College, Cujo retired from the Air Force in December 2015, achieving the rank of full Colonel. But because of a battle with colorectal cancer, Cujo and his family decided to retire from the Air Force early. Team Teschner's ambition was to focus on Cujo's health and to accommodate the fact that his body was largely broken. This led to Cujo's introduction to entrepreneurship.Back when he was teaching at the Weapons School, Cujo believed that the principles he was teaching applied to a much wider audience. In fact, as Cujo started to refine and update the Accountability practices he would teach for the entirety of his time at the Weapons School, he also started thinking about translating those principles to business. Robert Sutton: The Friction Project Robert Sutton is an organizational psychologist and professor of Management Science and Engineering in the Stanford Engineering School. He has given keynote speeches to more than 200 groups in 20 countries and served on numerous scholarly editorial boards. Bob's work has been featured in The New York Times, BusinessWeek, The Atlantic, Financial Times, The Wall Street Journal, Vanity Fair, and The Washington Post. He is a frequent guest on various television and radio programs, and has written seven books and two edited volumes, including the bestsellers The No A-hole Rule, Good Boss, Bad Boss, and Scaling Up Excellence. He is the co-author with Huggy Rao of The Friction Project: How Smart Leaders Make the Right Things Easier and the Wrong Things Harder*. We've all worked with someone who seemed just a bit oblivious. None of us want to be that kind of leader. In this conversation, Bob and I discuss key strategies for how to stop it and also prevent it. Key Points Privilege may spare you from hassles, but it doesn't come without cost. You risk being clueless about troubles in the organization. Power and prestige tend to influence leaders to focus more on themselves, less on others, and act like the rules don't apply to them. An antidote to oblivious leadership is less transmission and more reception. Measure two behaviors: (1) how much the leader talks vs. others in interactions and (2) the ratio of questions the leader asks vs. statements the leader makes. Either manage by walking out of the room or get in the details with ride alongs, direct help, and doing the work with folks. Be cautious about “managing by walking around” getting ritualistic. Hierarchy is inevitable and useful. The most effective leaders flex it and know when to be collaborative and when to be direct. Find people who will speak truth. Robert “Cujo” Teschner: Debrief to Win Robert “Cujo” Teschner is a retired F-15 / F-22 fighter pilot. He is also a former F-15 Weapons School Instructor, F-22 Squadron Commander, senior Joint Staff officer, and combat veteran. He holds advanced degrees in Operational Art and Science and National Security Strategy and has extensive experience in tactical planning and execution, and organizational leadership. From 2004 to 2006, he served as the US Air Force's expert in post-mission debriefing, the methodology used by high-performing military teams to self-correct and improve continuously. Cujo retired immediately after his promotion to full Colonel due to complications from cancer-related care and started an international business consulting practice based in St. Louis, MO. His company is called VMax Group. VMax Group's mission is to teach, inspire, and nurture teams on how to really “team”, making work more fulfilling, and making teams much more effective. He is the author of Debrief to Win: How America's Top Guns Practice Accountable Leadership...and How You Can, Too!* Many of us recognize we could get better at reflecting our team's work, but we rarely get beyond what went well and what didn't. One of the best ways to stop making the same mistakes is to look at the truth of what's already happened, and learn from it. In this conversation, Cujo and I look at the value of a debrief and how to bring that practice into your organization. Key Points Saying, “We learned a lot of important lessons today,” doesn't actually prove that any learning has happened. The context of military and civilian debriefs are both different, but the stakes are still high in both venues. A debrief is not about blame or shame. Instead, it's an affirming, positive experience that builds future leaders. A key benefit of regular debriefs is to institutionalize the process of challenging conversations. Psychological safety is critical for this to happen well. Objectives should measurable, achievable, and time-constrained. Debrief should focus on the objectives and the decisions that were made to meet those objectives. Be cautious about outsourcing debriefing to external facilitators. An effective debrief should be led by someone who has participated in the mission or project. Story of failure: Burning vegetables in the air fryer.Mr. Robert “Cujo” Teschner is a combat veteran. He's a former F-15 “Eagle” instructor at the prestigious U.S. Air Force Weapons school—the Air Force “Top Gun” program. He's also a former F-22 “Raptor” fighter squadron commander, having commanded one of America's precious few operational F-22 fighter squadrons.During his time teaching at the Weapons School, Cujo served as the U.S. Air Force's Subject Matter Expert on the practice of team accountability. His published work from that time is still in use throughout the Air Force today. There have been times I felt like I was ten feet tall and bulletproof. And for a period of time, it felt very much real. Some of those times, shortly after I had the thought of being ten feet tall and bulletproof, I was given a reminder that I wasn’t. Other times, it took a while for the lesson to catch up to me. Unfortunately for me, I had a high level of pain tolerance, an equally high level of being comfortable with ignorance and a fair amount of emotional hard headedness. Not learning very quickly from good information when I got it, I would ignore the obvious, which was to change direction. There have been times when my gut told me to go one way and my mind talked me out of it with a mental follow up a statement like, “What the hell, why not?” I’m here to tell, if you choose to act on the “What the hell, why not?” thought, after your gut, or your conscience, told you to do something else, you will find out “Why Not!” And you won’t like it. My wife, on the other hand, has lived a life for the most part, that when she got the right information, she didn’t question it. She simply followed the right path and frequently avoided landmines that would have gotten in her way. Me, I’ve been a little more thick headed at times. We’ve all don't it to varying degrees. Made the wrong call. Got kicked in the teeth and made adjustments later. Sometimes, it gets very expensive to not pay attention to what our parents told us, our body told us or our bank account told us. Today’s episode is a powerful lesson in paying attention and following through on information when it shows up. Not later. Not paying attention to the information received,  literally became a matter of life and death for Robert “Cujo” Teschner. Cujo was an Air Force fighter pilot and squadron commander with a wife and children. He was given a bit of a medical heads up but decided it wasn’t important at the time. Ten years later, it would leave him fighting for his life. It doesn’t matter how smart we are, or how skilled we are or how many millions of dollars we have. If we don’t act on what our gut, or our doctor or our boss is telling us is in our best interest to do so, It can lead to devastating outcomes. Or dodging the proverbial bullet by the skin of our teeth. Take a listen here to find out how you can dodge that bullet and write a happy ending for your own story. While Cujo had all these responsibilities and skills as an Air Force Pilot, he neglected to pay attention to some indicators that things weren’t performing at such a high level in his body. Actually, Cujo noticed things weren’t quite right but thought of himself as bulletproof so he chose to ignore them. And that nearly cost him his life. Plenty to learn in this episode so let’s get to it. A couple of things about this episode that I found fascinating. This idea that sometimes we think we are bulletproof, and it serves us and other times it can literally be our undoing. Flying missions to defend our country takes a skillset and mindset that is very unique. Yet that same mindset, applied to his body, eventually derailed his Cujo’s career and impacted his family and especially his oldest son in a dramatic way. The second thing that I found especially useful was the idea Cujo shared about how his mindset of, how can I still win? Rolled right into his personal life. He took his health problems and applied that mindset so he could heal and also build a new career taking all of his military experience and his challenge with his health and turn it into something that is helping others. Cujo, in my mind, is a hero for more than one reason. His commitment to finding a way to not just overcome but to succeed and thrive is something we can all model. That’s it until next week.
