Office Managers are typically heavy in implementation, or task doing, with merely one foot at the front of the line in the practice but now another foot that leverages some participation in management. In a hard-driving, task-focused, unforgiving culture and organizations where managers are largely operational, the traditional command-and-control management style tends to dominate. In these environments, managers are led to believe the most effective way to ensure the job gets done is to be direct. They tell people what to do, how to do it, and expect everyone to do as they are told. Not only is the Super Manager mentality outdated, but the structure, the approach, and the culture is a risky strategy to continue to encourage. As the owner, you may have been confronting the fact that there are quite a few outdated approaches to running a practice. Typically the realization comes after another external support didn't give the expected outcomes with their brand new strategy or the run-of-the-mill system setup didn't fire off immediate operational efficiency. As such, the next area that is considered is typically structure. We've entered into the second month of the quarter and I know by saying that I don't have to tell you how crazy the last quarter of the year can be.Summer's over. Holidays are approaching. You have the end-of-year pressure to meet this year's goals while also prepping for a new year. First, to clarify, there is more than 1 planning session that needs to happen within a business. Depending on your size of practice, these meetings can be even more efficient and turn around quickly. Otherwise, you would need to be creating a communication flow for multi-sites. So, let's talk about the three planning sessions.Operational Planning: Operational meetings are focused on what you know- your daily processes, your workflow, etc and it utilizes the perspectives of the team members to gain quick access inward and give a 360 view of the organizationTactical Planning: Tactical Weekly Planning with the CEO, DOO, and Clinical Lead. Tactical meetings are focused on what you know you don't know- meaning, areas that you are aware aren't working but you aren't sure why. Unfortunately, I've noticed an increase in the question, ‘what is the right organizational culture'? Typically this question is being pulled from a larger question of, why isn't the business thriving. I'm so glad this question comes up because it brings a deeper recognition that the transition period from Office Manager to Director Of Operations needs more than an application of “onboarding.” It needs to be integrated throughout the transition process.I've broken it down into 5 critical milestones that must happen to really integrate this new role into the practice and help the transition be more successful and profitable!#1. AlignmentThey may have an idea of what a DOO is but they are going to get really clear on the role, the expectations, and begin to really align with the provider to form a true partnership. At this point, the Office Manager should have an established level of management within the practice but gaining support from the Provider to deepen the management level and increase the leadership level is extremely critical.#2. Operational LeadershipEven with the best possible learning platform, any leader in a new role will have an incomplete picture of the business. Yes, the Office Manager will have a level of understanding of where the practice is at, but not often do I meet with Office Managers that are having discussions of the strengths, weaknesses, opportunities, and threats with the provider. Financial discussions outside of AR review are few, strategic planning is without a doubt not happening, and even the Vision, Mission, and Values of the practice appear unclear.#3. Taking Charge Of The TeamThe Office Manager has been managing the team but the focus on the direct reports to confirm or adjust the team's composition and goals isn't often happening at this level. The DOO will learn how to strike the balance of careful planning and coordination of the team while cultivating a culture that is aligned with collaboration. The DOO will essentially be able to make key decisions and take the intricate role of being the center, or middleman between the provider and the team.#4. Becoming a “We” Culture Part of the development of the DOO is to not only gain insight into what a collaborative culture can result in, but they also learn what level of culture the practice is at and how to build so the culture can essentially become a “we” culture. #5. Defining Strategic IntentFinally, the new DOO must start to shape strategy. DOO's must have a certain mode of operation to be able to finesse operational and strategic planning; the ability to develop and implement the strategy is a critical strength for any successful DOO. Part of the integration is to bring the DOO and the Provider together to define the strategic intent and either adjust or create a new strategy. Every team needs focused action, positive culture, and to have a clear cadence. As the CEO you don't only initiate these mechanics but you infuse this structure from the very beginning. It's nothing short of intentional action to ensure the results and you can take these 5 steps even if you've been in practice for years. 1. Start with you.There is a strong misconception around the team going first in training, development, and overall course correction. This concept of leaders going firsts enables the CEO to lead better because they aren't taking a back seat in their development; Leaders go first.2. Reconnect with your team. It can't always be possible to connect to every team member on a personal level, but if you are deeply connected to your executive leaders and you infuse your values and culture into their expectations, you will be able to ensure that your command structure stays fluid and healthy as possible. Having a deep connection with your executive team will instill the same for them to their teams underneath them, giving that connection.3. Include your team in creating shared goals.Win together. When you are breaking down objectives into goals and create them even down to an individual level you are giving them a chance to quantify now only the practices' success, but their own success. 4. Share leadership responsibilities with the team.Carrying the sole responsibility for the success of the practice is heavy and completely unnecessary. Truth is, your team members, those that truly believe in the mission and vision of the practice, want to have that responsibility. 5. Commit to developing more personal performanceDo you know what I really don't approve of? Yearly expected raises that are given across the board simply for working with the company for the past year. Why? The raise is pseudo in the results of the success of the contributions and growth of that team member on an individual level and collectively as a team. Do a quick assessment to evaluate where you are as the CEO in providing the initiation to focused action, positive culture, and to have a clear cadence.
