At work, a person can be in charge but not lead at all. At home, sometimes we allow our kids and their schedules to be in charge…but that definitely isn't leadership either. In today's episode we will discuss what leadership really is and how to step into true leadership at work and at home. Managing is more about tasks, checklists, systems, and processes. It focuses on keeping the status quo. Leading, however, is all about people. Leadership is influencing people and as John Maxwell says in his book The 21 Irrefutable Laws of Leadership, “everything rises and falls on leadership.” Managers are like the Pharisees in the bible, all about the rules and tradition over relationships with the people. Leaders are like Jesus, focused on serving, teaching, and showing people the way to a better life. In today's episode we reflect on our own leadership ability in 5 basic but very important leadership areas: people skills, vision, planning and strategic thinking, accountability, and achieving results. We then talk through four scenarios (2 at work and 2 at home) about having a lack of leadership and what to do about it. Application People are held to the leadership ability lid (See Maxwell, 2007) of others and it causes great frustration at work and at home. If you are in a situation where you work for a manager and not a leader or your leader has a very low leadership ability lid, then it is time for you to have a crucial conversation to help solve the problem via a win/win plan of action. If you are the leader that is struggling then there is hope for you, work to grow your leadership ability lid. Concerning home life, does your house/family have true leadership and structure to thrive? If not, chances are you are allowing your children to run the home (laissez-faire, lawnmower, helicopter parent) or you are running the home with an iron fist (totalitarian). Neither of those exhibit true leadership. Work to grow your leadership skills at home just like you would at work…focus on the people in your household and provide structure, instruction, and discipline…and balance it all with love and encouragement. These heroic risk takers are seen to be brave, physically fit, and attention-seeking. - Women find men with “an intermediate level of beardedness” more attractive. Innately, men with beards are perceived to be healthier and better parents. - This may not come as a surprise, but a 2007 study from UCLA discovered that some women are more attracted to men with muscles! - It's pretty well known that men with babies melt women's hearts on the spot. But why? This week we look at ten great questions leaders ask.   Transcript Hello and welcome to episode 84 of the Leadership Today podcast where each week we tackle one of today’s biggest leadership challenges. This week we look at ten great questions leaders ask. One of the most significant societal and workplace shifts over the past two decades has been from answers to questions. Like many of you, I grew up before the internet. If I had a question about something, there was only a few options of where I could turn for answers. There was the school library which had, amongst other books, a complete set of Encyclopaedia Britannica. At home we had the more budget version - the World Book Encyclopaedia. In order to keep the encyclopaedias up to date, the publishers would send out a 'Year Book' update each year. That included little tabs that you could put in the relevant spots in the original encyclopaedia to point out that the information was now out of date, and which year book to refer to instead.  Answers were difficult to find and expensive to access. Even simple things like finding out movie session times involved buying the newspaper or a phone call to the cinema. The relative cost of answers meant that you were very careful in the questions you asked, and relatively trusting in the material presented. The internet changed everything. Firing up Netscape Navigator allowed information and answers from all over the world to suddenly be at our finger tips...if only we could find them.  Services like Google helped to categorise content and make it searchable. Over the next few years answers suddenly became cheap. Now you don’t need to go to the library or buy the book, because chances are someone else has written the same content up online.  If you want to know the history of France, how birds fly or how to fix your washing machine, the internet is your one stop shop for information. Answers have become prevalent and cheap. It’s now the trustworthiness and quality of answers that varies. Questions are the valuable commodity now. Perhaps they always have been, but even more so in this landslide of opinion and content. As leaders our role is less about providing answers, and more about helping people to ask the right questions. Great questions help people to discern between competing opinions in order to craft a way forward. As research has highlighted, questions build both liking and learning - they help to build connections and trust. Yet many of our educational institutions and workplaces still focus on rote learning and parroting back facts.  So what are some great questions to ask? A quick search on Google revealed “350 Good Questions to Ask - The only list you'll need” followed by the next entry “253 Good Questions to Ask - The only list you'll need.” As tempting as it is to just copy and paste those posts in, instead here are 10 questions I have fond helpful that provoke, challenge and extend our thinking: What are our strengths, weaknesses, opportunities and threats? There’s a reason why a SWOT analysis is still beneficial. It forces us to look outside at the upside and downside possibilities, while also considering our own capabilities.  What does success look like? People work together more effectively when they’re clear about the end state they’re working towards. What’s the problem we’re trying to solve? Sometimes we can be busy trying to solve something when we’re actually not clear about the problem. As a result we can end up working towards solving the wrong problem. Work with people to define a problem statement - episode 33 has more information on how to structure that. Who else is involved or impacted? It’s easy for us to overlook the human element of situations, so always make an effort to consider who else should be involved. What else could we try? We often stop at the first proposed solution but that’s rarely the best way forward. Instead, make sure you bring out as many options as possible. How do you feel about this? We can underestimate the emotional element. Feelings matter and they impact our ability to make decisions.  What’s getting in our way? Or What is likely to get in the way? It’s important to anticipate obstacles so we can plan options to push through or avoid them. What progress have we made? Often we don’t spend enough time reflecting on the progress we have made. Taking time to reflect can help encourage us to keep going. What support is available? We often underestimate the amount of support available to us. It’s important to consider the people and resources around that can be of assistance. What will we do next? Help your people to move beyond conversation to action. I often encourage people to think about what they can do in the next 24 to 48 hours. There will always be places on leadership teams for those who can ask the right questions. It turns out that a great question is as much about innovation as it is about information - it takes the conversation forward in a new direction. As leaders we need to focus less energy trying to have all the answers, and spend more time getting the questions right. Well I hope that was helpful. This tends to be especially true for newer players. I know I used to feel this way when I first started playing Magic. I also used to look at the top card of my library after mulliganing, I don’t do this anymore. To the folks out there, do you look after mulliganing? Ryan’s Dad: story about using Millstone I want to possibly convince folks out there that this isn’t that bad, and could even be a good thing. Here’s how I convinced Zack Some players really get upset when they get milled or Cards taken with Gonti/Grenzo Ryan asked these questions  Why are you sad when you get milled? Do you feel sad when you don’t draw a particular card during a game? Would you feel differently if the cards went to the bottom of your library instead of your graveyard? How would you feel if you could start with half of your deck in your graveyard? The mental energy you’re expending on thinking about the cards you could have drawn (or got milled), could be put to better use, like making a plan. Any number of possibilities could have been. Due to variance there is no way to guarantee the cards that would have milled would have been drawn.(Maybe a better way to phrase this is, it kinda just changes where your opponent cut your deck) The more you know what’s in your graveyard, the more you know about the other cards in your deck Zack said in general being milled made him feel slightly sad about the possibilities that could have been.  Cards in hands are actual possibilities  In this same way, cards taken with Gonti aren’t the same as cards taken with Blatant Thievery/Expropriate, cause you didn’t invest any resources like card/mana into the things being stolen Cards in your graveyard are a resource as well. Your opponent could cast Patriarch’s Bidding or Exhume for example Sometimes it does sting if your deck is built on a specific 2 card combo. I try not to rely on specific cards, because there’s no guarantee you’re going to see them during a game, unless you run a LOT of tutors, and that’s something I don’t frequently do. Transcript Hello and welcome to episode 63 of the Leadership Today podcast where each week we tackle one of today’s biggest leadership challenges. This week we explore the power of gratitude for ourselves and for those we lead. As human beings we have a natural tendency to become caught up with the negatives and challenges in life. Researchers Gilovich and Davidai describe this as the headwinds/tailwinds asymmetry - what they characterise as a tendency to focus far more on barriers than on blessings. This can lead to a sense of unfairness - a perception that we have it harder than most other people. It also leads us to underestimate the benefits we have received that have contributed to positive outcomes in our lives. This tendency runs counter to a sense of gratitude. It’s very difficult to feel grateful at the same time as feeling like you’ve had it tougher than most people. But that’s exactly why gratitude can be so helpful - we can use gratitude to rebalance the asymmetry. But first, what is gratitude? It’s a commonly used word, but can be hard to define. Researchers categorise gratitude as a both a trait and an emotion or state. We all experience the emotion of gratitude at different points during our day, but fewer of us have an ongoing grateful outlook on life as a trait. There is even an ongoing debate as to whether gratitude should be considered a personality trait. What we do know is that gratitude has both a genetic and environmental component - it appears to be wired into us and emerges quite early in our lives. And research also demonstrates that we can increase our gratitude, both in our daily mood, and also ongoing. For the individual the benefits of gratitude range from improved physical and mental health, elevated mood and happiness, increased life satisfaction, and reduced burnout. By way of example, patients recovering from heart failure who completed a gratitude journal had reduced signs of inflammation after an 8 week period. Other research showed people reported better and longer sleep, and better overall physical health by increasing their practice of gratitude. For groups and organisations, research has demonstrated that gratitude can increase generosity and kindness, while helping to build stronger relationships and improving work climate. Gratitude is like the glue for society that binds people together. If someone does something nice for you, you’re likely to feel grateful and, in turn, do something nice back. Here are three ways to increase gratitude at work: 1. Gratitude journal. A common version of this involves writing down three new things each day for which you’re grateful. One experiment showed those asked to journal 5 things to be grateful for on a weekly basis for 10 weeks exercised significantly more and had fewer physical complaints than another group assigned to journal 5 hassles per week over the same time frame. Interestingly, similar studies over 2 week periods didn’t demonstrate significant differences between the two groups. So the research suggests journalling needs to be sustained. You could build this practice of gratitude into individual and team meetings by taking some time for people to share what they are grateful for. 2. Gratitude letters. This typically involves writing letters of appreciation to people you haven’t properly thanked. At work though it could be as simple as expressing gratitude to your people, and encouraging others to do the same. 3. Demonstrating genuine kindness. Why not commit to undertaking one additional kind act per day. It might be helping someone with their work, or grabbing an extra coffee for a colleague back at the office, or even being the person that empties the dishwasher. Importantly, each of these three ideas need to be genuine. One study found writing a gratitude journal once a week was more effective than three times a week - the theory being that people put more effort into it and it was more genuine when done just once a week. Similarly other research showed the positive impacts are much greater for genuine kindness than what the researchers called “strategic kindness” (or doing something nice in order to gain a personal benefit). Hopefully that’s prompted you to boost your gratitude, particularly at this busy time of the year. I have provided a link to a comprehensive review of the research on gratitude from Summer Allen at the University of California Berkeley, where the bulk of the research cited in this podcast was drawn. Summary: Being an artist and making art is rarely about creating something simply for the sake of creating. We usually have a message or experience we want to convey through our work. Using a good creative process can help and enhance our efforts. In my creative work, I’m trying to breach the barrier between two different worlds: the physical world that we “know” and experience with our five senses, and the inner world that we pay less attention to. This inner world is made up of “invisible” magic or spirituality, sensitivity, and emotion. The creative process I use is made up of phases, which gives structure and support to the work I create. Through the process of gathering ideas, reflecting on and refining them, and then finally acting on those ideas, I am able to create a body of work that makes sense and conveys the message I want to send to my audience. Summary Being able to effectively manage change is an essential skill for any leader. In this episode we explore the stages of change that people work through, and what they need from their leaders to support the change.     Transcript Welcome to episode 25 of the Leadership Today Podcast where each week we tackle one of today’s biggest leadership challenges.   Change is an essential part of the modern workplace. Hardly a week will go by without some kind of change that we need to manage. Some authors have likened working through change to the stages of grief. The five stages of grief (Denial, Anger, Depression, Bargaining and Acceptance) were Initially developed by Elizabeth Kubler-Ross. She actually used these labels to describe the stages that terminally ill patients go through as they process what their illness means to them. It was then applied to people grieving the loss of a loved one, however research shows that grief is complex, and doesn’t necessarily follow neat stages.   Cynthia Scott and Dennis Jaffe proposed that people move through four stages when coming to terms, and eventually engaging, with change - Denial, Resistance, Exploration and Commitment. Like the stages of grief, these don’t necessarily play out as neatly as the model would suggest, however it’s an extremely helpful framework for leaders in understanding how they can support and encourage people through change.   In the first stage, Denial, a person is trying to avoid the change by not taking action. They often act like nothing has happened. When they are forced to discuss the change, they may question the evidence behind the need for change, or blame those driving the change. I remember working through an office move. We had been in the same location for many years, but our lease was coming to an end, and the building managers didn’t want to renew the lease. So we found a new location and encouraged people to start clearing up around their areas to get ready for the move. I remember one person that didn’t seem to be involved in the clearing up. As I spoke to them, they were clearly in denial about the change. In fact they thought it was an elaborate ruse to get people to clean up their areas, and that we wouldn’t be moving office at all. And while that seems a little strange, it speaks volumes about what people need at this stage of change. Firstly, leaders need to accept that denial is a normal part of the change process. People need time and further information so they can get used to the change. As a leader you also need to expect that productivity will drop. I’m yet to hear of anyone who has moved offices without a pretty significant impact on productivity, and that will be the same for any other major change.   In the second stage, Resistance, people take on a more active opposition to the change. Active and passive resistance starts to occur. People can end up complaining, demonstrate frustration, and even become depressed. They will identify and raise numerous reasons why the change won’t work. As a leader, this can be quite challenging. You might even find yourself starting to doubt the ability for the organisation to change at this point. It’s important to recognise that you can’t get people through this stage with logic and reason. Additional data and evidence is unlikely to help. What people need is a leader who will listen to them and acknowledge the emotional component of the change. It’s really important to maintain your own composure at this point too. It’s very easy to become angry and argumentative yourself, which will only inflame the situation further. Instead, encourage the team to keep talking to you and each other about the change, and particularly focus on what lies ahead, while also recognising the feeling of loss about what is in the past.   Exploration is the third stage and, as the name suggests, this is when people start to actively engage with the change. At this stage people will want to come up with new ideas, to solve problems, and to try new things. While this is positive, it is worth recognising that this will distract people from core business. That inevitable drop in productivity will continue into this stage, despite the enthusiasm and energy people are demonstrating. As a leader you will need to focus people’s energy at this stage towards productive tasks. Think about how people can work together to progress the change. It’s also worth noting that people will reach this stage at different points, and may even cycle back into Resistance if they don’t feel their efforts are being recognised. You will want to encourage people to support others through the change - those in Exploration can really help those in the Resistance stage, so think about how you might engage people in that way.   The fourth and final stage is Commitment. Here people feel comfortable with the change, and are confident and in control. They will become more productive as the distracting elements of the change have been addressed. As a leader, it’s tempting at this stage to think your job is done. However, you should take the time to celebrate and recognise people’s efforts in working through the change. You can also help prepare people for the next change by reflecting on lessons learned.   This week you could reflect on the changes that are occurring in your workplace. New Apple Specs Coming In the future, Apple Podcasts app will support some new features including: One the podcast level you will have Seasons Serial and Episodic podcast types On the Episode level  Title, episode number, and season number Summary and episode notes Trailers and bonus content GUID (don’t change it!) I am worried when I read the text, "New subscribers will receive the first episode in their Library, or the current season if using seasons. " As we don't know what "will receive" means. Does this mean it will automatically download an entire season? We don't know. If it does, I can see people abusing this to get more downloads. There are already people sending old content back to their audience just to juice their download numbers. They also mention not to change the GUID. The GUID is a unique number that identifies your episode. Changing this number will have the app seeing the episode as new. You should never change this number. Apple is saying "Don't change this." This is kind of like saying "Don't stick that knife in the outlet" to a two-year-old. In my opinion, this is a bad idea to even give people access to this. New Listener Stats Apple will provide statistics on how many listeners you have, minutes per listener, Abandonment Point, and Average Completion. The statistics are "Launching this year." The other thing I'm worried about is currently people OBSESS over their podcast numbers. They release an episode, FREAK OUT that it's not in their iTunes listing, and want to know why they don't have download number immediately. This will give podcasters more stats to obsess over. Also, you may not be ready for the shock when you find out that only 48% of your audience is listening to the entire of your episode. None of This Matters Yet If I told you there was a new audio format and it was going to sound great and do all sorts of new fun stuff, but there aren't any players that can play it yet the news wouldn't mean anything. You can't experience any of the new stuff until players are available. These new features won't come into play until iOS11 is available (that will have the new Podcasts App). So it's exciting, but the time to celebrate and figure out how to get these new tags into our RSS feeds should be something we worry about later. I'm sure Libsyn, Blubrry, and Speaker (and any other Podcast Media hosts worth anything) will have systems in place shortly. I know patience is not a characteristic of some podcasters, but for now, know things are going to get better later this year. Here are the details from Apple. For me I did this after listening to Lee Silverstein on Podcast Junkies What Podcasters Can Learn From Kevin Hart I remember watching the comedy special I'm a Grown Little Man and he was hilarious as he shared stories about his family. At the end, he said, "I want to show you why I do this," and brought out his two little children. It was touching, and transparent. I've seen copier salesmen drag their kids around as a gimmick. This just seemed genuine. I've seen every one of his specials since then, and when his book came out, I instantly got the audio version (read by Kevin) on Audible. (you can get it for free if you're new to audible). I always if you can make me laugh, cry, think, groan, educate, or entertain me I'm in. This book did all of that, but the things that podcasters can take away from this story is Kevin's relentless pursuit of getting better at his craft. You also see how those "hard times" that we have often come back to life in a way that you are thankful that you had them. Here are some of the things that jumped out of the book: Kevin's Father is crazy. He did things to his children that were cruel. One time he stole a bike and tried to give it to Kevin as a present. His Mom knew it was stolen, and instantly made Kevin give it back. He "borrowed" a neighborhood dog and gave it to his children, only to have the neighbor come back and get the dog. Kevin soon realized, his father wasn't going to win any medals for "Father of the year."He accepted it, but instead of hating his father, he forgave him. Kevin got a mentor after making it "big" in Philidelphia and wanted to takes grow his career. He drove from Philidelphia to New York City (according to Google Maps that is one hour and forty-five minutes one way). He would then sit and watch his mentor perform a numerous clubs. He wouldn't get to sit at the table with all the comedians. He was building a relationship with his mentor, and eventually would be able to do five minutes of stand-up. To boil this down, he spent three hours in a car, three or four times a week, to perform for five minutes. His career starting taking off. He started getting some acting roles. He was in a movie called Fools Gold (it tanked) and later was in Soul Plane. Soul plane has historical relevance as one of the most bootlegged movies in history. People were watching a DVD of the movie before post-production was finished. Consequently, when it came out nobody went to see it. Kevin had worked so hard to get this point, but with two flops under his belt, nobody would cast him in any movies. So what did he do? Sink into oblivion? Instead, he decided to build his career up so much, that they HAD to put him in a film. So once again, he went back to working on his craft. He wanted to be good. He did this for seven years. Seven years.  There is no practice in comedy. This is why big comedians play smaller venues. They want to test their material. The only way to get better is to do it. The only way to get better is to increase you stage time. It is the same with podcasting. You can read all about it. You can watch videos, record episodes, but you don't know if it's any good until you let someone not named Mom listen to it. Kevin got deals that lead to nothing. He figured out that the reason why things weren't working with TV is other people were writing for him. So he creates a sitcom. Then it got turned into a pilot, and YES, it got picked up. They filmed the show, and he was flown to New York to this big event to meet all the people at the networks and he is ready to walk on stage and tell the world who he is and tell them about his show. He is on the side of the stage when the stage manager tells him NOT to go on stage. Instead, they send the cast of another show onto the stage to promote their stuff. Wait, what? What was going on? Seconds before Kevin was to go on to a stage and introduce himself to a nationwide audience, he is informed his show was dropped. Can you imagine? Growing up Kevin's mother was BEYOND strict. There was a lot of "NO" in Kevin's childhood. There was a fair amount of embarrassment in his childhood. In all case, Kevin would shrug his shoulders, say, "OK" and go back to making his stand up better. To quote a famous comedy manager Barry Katz, "If you are undeniable, you won't be denied." Kevin as a Brand Kevin had some people helping him. One person was threatening people when it came time to pay Kevin. He was very assertive and people didn't' want to work with him. Kevin always focused not on just his jokes, but what was the experience like. He wanted a nice theater. He wanted people to have fun, and not worry about getting into fights, etc. Kevin Listened When Kevin was a child his mother was strict. He didn't agree with the rules, but he followed them. All those "No's" from his Mother help prepare Kevin for the movie business where you go on audition after audition. His jokes, in the beginning, were funny, but any comic could have told those jokes. There was very little about Kevin in the act. Some of his stories were made up. His mentor kept saying, your life is funny. Talk about you. Kevin had a stage name. George Carlin, Richard Pryor, none of the great comedians had a stage name (Kevin's names was Lil' Kev the Bastard). He changed his name. He Listened. His name is his brand. At one point he was offered to play a very large comedy event in Canada. This is a launching pad for many comedians. His manager told him he wasn't ready. He wasn't happy, but he listened. When he was invited back the next year, he was ready. It worked, and it began his come back." The bottom line is Kevin's attitude is AMAZING, and we can learn a lot about how to handle adversity in your life based on his attitude. Summary Being told no over and over build endurance When you have "Downtime" use it to work on your craft It's better to forgive than to hold a grudge Make sure people have a good experience consuming your content Always strive to do more, but have an attitude of gratitude for the things you have.
