Hey everyone! In this episode, I sit down with Sarah Noked from OBM School to uncover the world of Online Business Managers (OBMs) and how many Virtual Assistants (VAs) might already be doing OBM-level work without realizing it. If you're tired of scope creep, feeling underpaid, or wondering how to step into a more strategic role, this one's for you. Here's what we'll cover: What is an OBM? How OBMs bridge strategy and implementation to help clients grow their businesses. Signs You're an OBM in Disguise: Scope creep, increased responsibilities, and unclear boundaries. Transitioning from VA to OBM: The mindset shift and skills required to position yourself for premium clients. The Power of Specialization: Why niching down as a VA or OBM can unlock higher income and better opportunities. How OBM School Can Help: Resources and training to step into a leadership role and thrive as an OBM. By the end of this episode, you'll have a clear understanding of what it takes to move from being a doer to a manager, setting boundaries, and creating systems that allow you to work smarter, not harder. How do you set yourself up for growth and success from the very start of your business? You have to learn to let go of a LOT of things! (If you've already been in the game for a while, remember — you can have a fresh start any time you want!) Online Business Manager extraordinaire Sarah Noked helps entrepreneurs and online service professionals plan and implement the systems that help them achieve (and exceed!) their goals. I LOVE talking to Sarah, because as an OBM, she has some amazing insights into all aspects of growing a business online — from hiring to scaling to creating effective systems. Our conversation was genuine, real, and we covered it alllll. One thing Sarah shared that stood out to me is that many of her clients bump up against mindset challenges. Even if you offer an amazing service and have an engaged audience, your mindset can still hold you back from taking the steps you need to take in order to scale with less stress. “I find a lot of the time, my clients don't really recognize the importance of having a manager in place to manage whole parts of systems in their business,” Sarah says. “I don't know where I would be without my OBM on my team… I find people have a lot of money mindset issues, almost like ‘Am I deserving of this team member? Am I deserving to have a successfully scaled business that is supported by the right people in the right seats?'” My friend, I'm here to tell you right now, you are 100% deserving of that business! So, let's get you on the road to growth! In my latest podcast episode, you'll discover: The first things you want to delegate when you're growing and scaling your business How to handle your hiring process in your virtual workspace (and what to do when it isn't a fit) The systems you NEED to put in place prior to scaling — and how to set yourself up for long-term growth Remember to subscribe on iTunes, Google Play, and Stitcher! She also gives us a sneak peek into the day in a life for the two, cost points for hiring, the benefits you get when you hire them, and where to find people you can hire for these positions. Despite my best intentions, the day-to-day operations of my business don't always come naturally to me. Back when I was a solo-preneur, there were days when I was full of ideas and passionate about pursuing them. On those days, daily operations seemed less important than making big, important moves to grow my business. Then on the days when I wasn't even feeling very motivated or excited about my big ideas, boring day-to-day tasks were the last thing I wanted to do. Long story short, the housekeeping just wasn't getting done. While I was struggling with balancing the day-to-day with my big ideas, I read Rocket Fuel by Gino Wickman and Mark C Winters. They identify two kinds of leaders: Visionaries and Integrators. Visionaries are the big picture, big ideas people. Integrators are the ones who make sure it actually happens, holding projects and teams together through big projects. Realizing that I'm wired for the big picture and not so much the daily nitty-gritty also made me realize exactly the kind of person I needed to partner with to move my business forward. I got lucky and found the perfect person in Cortni Loveridge, and she's enabled us to do so much. But how do you find the Integrator to your Visionary? Or if you're an Integrator, how do you use those skills and find your Visionary partner? Today's guest expert is Sarah Noked, certified Online Business Manager (OBM) trainer. Sarah teaches people how to become OBMs, who are essentially Integrators, trained to manage the operations of online businesses remotely. Sarah will be sharing with us all about how to decide whether you should become an OBM or hire an OBM to work for you. Eventually you’re going to need some help… trust me. You can’t do it all on your own forever. I tried to do it by myself for so many years, and you know if you’ve been listening to this podcast for a while that I have a tendency to overwork myself. I’m finally finding out in year 7 of doing this that getting support & dedicating time to building & empowering a team is something I need to take seriously. Amy is the third person in this series of powerhouse online business managers (starting with Sarah Noked in episode 311, Tasha Booth in episode 315, and now Amy Lockrin) that I talked to about the business of running a business and the behind-the-scenes of making it all happen. Even though Amy is an OBM, we talked about completely different things than my conversations with Sarah and Tasha. We talked about so many points that really resonated with me, like charging your worth and creating successful onboarding processes for growing your team. Amy is incredible and I’m so excited for everyone to hear the amazing things she has to share, like some of the common patterns she sees that prevent people from getting to the next level. Keep in mind that she doesn’t just work for her own business -- but she also works with incredible entrepreneurs and has seen these patterns over and over and over. Amy has also contrastively worked with million-dollar business owners and has seen what they do differently. Definitely listen to what she has to say & take it to heart because this isn’t just her opinions -- she’s actually lived these experiences. Everything we talked about was exactly what I needed to hear, and I hope everyone listening finds the thing they need to hear to get reinspired, remotivated, and ready to break through to the next level. Amy and I talk about: Amy’s journey from corporate to self-employment. Amy’s strategy of over-delivering to impress her clients and get more referrals. Her advice if you are starting out and having trouble with charging your worth. The difference between a virtual assistant and an online business manager. Common patterns Amy sees that are preventing people from getting to the next level in their business. What makes a successful VA hire. Why you need to reflect on your feelings about the value you bring to your clients. Her best advice if you are struggling to get traction in your side hustle. The belief Amy had to change about herself to get where she is today. My favorite quotes from Amy: “I need to create something that's going to work for me and what my vision and ideals were.” “I know the struggles that it takes to get to where people aren't considering themselves a success.” “This could actually be where I'm able to change my life and leave corporate and do the thing that I want to do” Bio: After 12+ years of climbing the corporate ladder, Amy threw caution to the wind and branched out on her own to help entrepreneurs take the next steps towards growing their own businesses. Amy is 100% strategy-focused so that her clients can stop worrying about the small details and start focusing on the big picture—and their profits. When she's not strategizing for her clients, you'll likely find her spending time with her husband and two kiddos. Tasha is not only an OBM who helps her clients launch their courses, podcasts and systems that business owners need to launch their businesses, but she also helps VA’s and OBM’s scale profitable businesses. She teaches entrepreneurs how to start as a VA, get to the next level as an OBM, and scale to an agency model. She not only followed this method herself in her own business, but she now teaches others how to do it as well. I can totally relate to this as a web designer and a teacher to others on how to run their own web design businesses. Talking to Tasha happened at the perfect time because we chatted around the same time I was feeling completely maxed out. I had yet to grow my team with Wendy and Natalie, and I wasn’t allowing Laura to fully thrive in her position and give her the things I knew I was able to take off my plate. Totally control-freak moment… So as this feeling of overwhelm started to take over, this series of chatting with OBM’s suddenly fell together, starting with Sarah Noked back in Episode 311, now Tasha Booth, and upcoming, chatting with Amy Lockrin in episode 316. In each episode, we talked about how if you want to get to the next level, it’s so important to grow a team. But we also talked about how if you’re going to grow a team, you need standard operating procedures in your business where every process needs to be documented and consistent so your team can support you in a strategic way...and you’re not spending all your time answering questions for your team because you haven’t documented anything. This happens to me all the time -- where I have a conversation on the podcast that nudges me in the right direction, and this conversation with Tasha was definitely one of those that really got me thinking that the universe was talking to me by sending me all of these OBM’s in a row… so I said, okay, I’m listening. I need to start documenting things and grow my team. Tasha is here to talk about all of these things. One of the things I want my listeners to take away is that even if you’re just starting out, Tasha can help you in two ways: if you’re a VA or thinking about becoming one, she can help you start the correct way. And secondly, plan for the future. Document how you do everything, so when you do decide to bring a team on, you’re ready & you don’t have to write it all out in that moment. If you can do it as you go, when it’s time to bring on that first person, you’re ready for them & you don’t feel overwhelmed. Before we start, I wanted to let you know that she’s going to be speaking at my Side Hustle to Self-Employed Summit! You can head to www.sidehustletoselfemployed.com to join the waitlist for a free ticket! Tasha and I talk about: How Tasha saw an opportunity to step in that led to a side-hustle that quickly replaced her day job income Tasha’s journey to building a “business in a box” agency Why you should be proactive in hiring and not reactive The first steps for creating standard operating procedures The thing you should do to make your business dreams a reality Some of the common roadblocks that keep you from getting started Her best advice if you are struggling to get traction in your side hustle The belief Tasha had to change about herself to get where she is today My favorite quotes from Tasha: “What I realized quickly were was that the things that were simple for me and that came easy to me did not come easy to everybody” “We need to open our minds to what's possible” “I want quality clients who are going to treat me well, who are going to value my services and everything. That means that I start with valuing myself and valuing what I can bring to the table for them.” “Even if you think you're talking about your business until you're blue in the face, you can probably do it a little bit more” Bio: Tasha Booth began her journey in the online business space five years ago as a virtual assistant when she decided she was tired of living an ‘ordinary’ life on someone else’s terms. As her business grew, so did her commitment to helping others figure out how to make the life they craved a reality. Now, whether she’s leading her team of 18 to support established coaches and course creators as the Founder and CEO of The Launch Guild agency, coaching virtual support professionals as they start and scale their own business, or hosting the ‘How She Did That’ podcast for VAs, OBMs, and project managers, Tasha is always helping other entrepreneurs live more fully in their zone of genius. When she’s not supporting her team of 18, she proudly spends her time as an Air Force wife to her husband Scott, stepmom to Grace and Meredith, and work from home dog mom to Stanley and Boomer Resources Mentioned: Belay Solutions Free SOP Template from Tasha! On the Show Today You’ll Learn: What an Online Business Manager (or “OBM”) is and the important role this person plays in an online business The reasons that being an OBM resonated so much with Sarah and how she got her start in the industry Why a “virtual office” and systems are must haves for any online business, and where to start getting them in place When Sarah feels is the best time to hire, and what’s holding back a lot of business owners from bringing on team members to support them The power of automation and her favorite things to automate in her own business What mindset is required to delegate and what to look for when hiring the right people for the jobs How you’ll know when you’re ready to step away from your business and to take time away
Tips on how to set up a virtual office with Sarah Noked The three mistakes people make when they are working with virtual teams is they aren't clear about their goals, their virtual office set-up, and they are not leveraging the power of automation. Ideally, the point here is to delegate everything that doesn't really require you, the business owner, to do. Anything that's a recurring task should not be being done by the business owner because in that case, it can be systematized and delegated. Today's guest is Sarah Noked. She is the founder of Sarah Noked OBM. She is an online business management agency and she empowers entrepreneurs and creatives in all stages of their business to grow a thriving online business. Sarah works out of her home in Israel helping entrepreneurs plan and delegate, implement the right systems, unite virtual teams across the globe, and grow profits to achieve their goals. As just one of three certified OBM trainers around the world, Sarah shares her passion for online business management through training, certification courses to empower, educate VAs and OBMs worldwide. So I'd like to welcome Sarah to the Real Marketing Real Fast podcast today. Hey Sarah, welcome to the Real Marketing Real Fast podcast today. Sarah Noked: Hey, Doug, thanks for having me on. Doug Morneau: I'm super excited to talk to you. As I shared before we started recording when Adam first introduced me to you and said, "Hey, what a wonderful person you were in how you helped save his business by systematizing it." I went, yes, my systems suck so I dove into all your stuff, been following you for weeks anticipating this conversation, so I'm happy to have you share your superpower with our audience today. Sarah Noked: I feel really honored to be here. So thank you. Doug Morneau: So do you want to just give us an overview of what OBM is for people who don't understand? Sarah Noked: Yes, that's great. So an OBM is an online business manager. So I'm sure a lot of your listeners are familiar with the virtual assistant world and what a virtual assistant does, and I like to describe an OBM as a VA on steroids. That's the easiest way to visualize it in a lot of ways. And basically what we do is we help business owners streamline their systems, manage their team, manage operations, manage things like launches, so we're like your clone, if you want to go there. I will help my client ... So typically a business owner will look to bring on an OBM when they earn a certain revenue bracket when they have a team to manage, and pretty much when they're ready to delegate their day to day operations, they don't really want to necessarily be in their business, they recognize that their time is much better spent focusing on making sales conversations, or creating products, whatever is closest to the revenue I always say. So an OBM can really help free up a client's time to focus on what only they can do in their business. Ideally, the point here is to delegate everything that doesn't really require you, the business owner, to do. Doug Morneau: it's funny, I'm often laughed at, probably not very polite but other people's expense, looking at what owners of businesses will do, an owner of a successful development company or retail store out installing rebar as they're pouring concrete for the next building I'm thinking like, man, this guy,

Hey, Matt, how's it going? Matt: I'm excellent, Barb, and yourself? Barbara: I'm good, thanks. I'm good, thanks. I'm trialling out a new space today in Sydney. I'm at the beautiful WeWork Co-Working Space in Sydney recording this podcast. Matt: Very cool. Very cool. Barbara: For today's show, guys, we're going to do the third in a three-part series that Matt and I are quite excited about. The three-part series where we talk about VA versus project manager versus operations directions, or more of an operations manager. The first show we did, it's worthwhile listing to that, where we dissected each of those roles and where they fit in your business. In the second part of this three part series we looked at getting the right people in the right seats on the right bus. Sometimes you got the right people, but they might be in the wrong seats and that can destabilise things. Often you see people just getting rid of staff rather than just figuring out whether that is the issue. In this third part we really want to get into this operations project manager piece. Barbara: I've brought on a very good friend of mine and someone who helps me out a lot in my business too, Sarah Noked, who is a certified online business manager and trainer. She's one of only three people in the whole world who is actually able to train people to be online business managers. She runs an amazing agency of OBMs from Tel Aviv and she's joining us today, very early in the morning, from Tel Aviv. Hey, Sarah. How's it going? Sarah: Hey, I'm fabulous. Thanks for having me on. What is an Online Business Manager? Barbara: You're very welcome. Look, Sarah, to kick things off, can we just talk about ... You run OBMs which are online business managers. Let's just explain to the listeners, break it down, what is an online business manager? What's the sort of definition there? Sarah: Mm-hmm (affirmative). Mm-hmm (affirmative). Yeah, a great question that I get asked quite often. Basically, an online business manager deals with the management piece of an online business. Project management, people management, operations management, and resources management. You'll often find an OBM in the place working alongside the business owner where the business owner comes to the table with the "what". You know,
In the final episode of this three-part series, Barbara and Matt chat with Sarah Noked, who is the successful owner of Sarah Noked – Online Business Management. As a certified OBM and trainer, Sarah shares her wisdom and insights into the world of online business management and helps listeners discover if, and when, this role […]

Some of the areas covered include: Understanding which seats you are going to need and when you are going to need them The importance of mapping out your organisational chart and understanding not only where your business is now, but more importantly, where you want to take your business in the future – and planning for this Deciding whether you have the time and resources to train up an existing employee or bring on board someone who already has the skills you're looking for Let us know what your key takeout has been from this episode and join the continuing conversation over in the Virtual Success Facebook Group. This episode is the second part of a 3-episode series. You can listen to the other parts here: Part 1: Do I need a VA, Project Manager or Operations Manager…or all three? Part 3: The Stepping Stone to Hiring an Operations Director with Sarah Noked, OBM In this episode: 01:02 – Right people, right seats, right time 02:14 – Right people 04:24 – Skilled people vs training people 05:58 – Right seats 07:15 – Which seats you need to fill and when 13:00 – Right time 16:13 – It's easy to do and easy NOT to do 20:18 – Wrapping things up Matt: Hey everyone. Welcome back to another show of the Virtual Success Show. I'm joined today by my co-host, Barbara Turley. Hey, Barb. Barbara: Hey, Matt! How's it going? Good to do another show with you. Matt: It certainly is, yeah. It's such a beautiful winter's day here in Sydney today. Barbara: It is. Matt: It's clear blue skies and can you believe, 23 degrees in the middle of July, or beginning of July. Barbara: I have to admit, I love… The Australian blue skies are just to die for. You get blue skies all the time, pretty much all the time here. It's very rare that it's not blue skies. I just love that. Right people, right seats, right time Matt: Certainly is. And it's a really exciting day to be doing this topic as well, titled ‘Right People, Right Seats, Right Time,' and this is a follow-on show from the last show we did where we talked about VAs or project managers or ops manager, which should you choose? And it was really interesting conversation that Barbara and I were having as we were preparing for these shows, and this topic sort of just popped out for us, because what we've been finding is so many of our respective clients have the mindset that they need to put people in their businesses to help them grow, but they're not taking enough time to number one, choose the right people for what they need done. Secondly, putting them into the right roles or seats in the business, but also then it's about the timing of all this, and that's what we wanted to talk to you today. So, let me get started. Barb, right people. What's your experience as far as right people in your business and some of the challenges you've had over the time? Right people Barbara: Yeah. So, look, a lot of the things that I share on this podcast I learned myself through the hard way and not having anyone really to sort of advise me on it, but I guess a lot of these things you do learn by experience. So, in terms of the right people, I think… Look, with VAs, I felt it was a bit easier for me, because I was very clear on that boundary of what a VA does and what a VA doesn't do. Barbara: When I tried to… I had some VAs though that were very, very good and I realised I needed, sort of, project management help and I thought, “Well, they can do it. I mean, they're really good.
Do I need a VA, Project Manager or Operations Manager…or all three? — Part 1 Want the transcript? Download it here. In this episode, Barbara and Matt take a closer look at what really defines the role of a Virtual Assistant, Project Manager and Operations Manager and when you may need all three roles in your business. During this episode, we explore all three roles and the importance of business owners taking the time to delineate each role to ensure the lines are not blurred in order to avoid any problems arising. Some of the areas covered include:Understanding the skill sets required for each role and ensuring you have the best person for the jobDetermining whether your VA can confidently carry out the tasks you require or if you need to bring in a Project Manager and/or Operations Manager to fill the skill gapPlanning for the future and ensuring you bring the right people onboard at the right time, and not when it's too lateThe importance of seeing each member of your team as investment, rather than an expense Let us know what your key takeout has been from this episode and join the continuing conversation over in the Virtual Success Facebook Group. This episode is the first part of a 3-episode series. You can listen to the next parts:Part 2: Right People, Right Seats, Right TimePart 3: The Stepping Stone to Hiring an Operations Director with Sarah Noked, OBM In this episode:00:45 – Do I need a Virtual Assistant, Project Manager or Operations Manager?02:49 – What is a Virtual Assistant (VA)?04:38 – Common VA tasks04:56 – VAs managing social media content05:38 – VAs and content management06:18 – General VA tasks08:07 – The role of a Project Manager10:33 – When should I bring in a Project Manager?12:34 – Confusing the role of a Project Manager with a VA13:46 – The role of an Operations Manager17:39 – Part-time or full-time roles?19:25 – Investment vs expense20:20 – In our next couple of shows…21:05 – In summary…22:45 – Wrapping things up Resources mentioned in this show:The Stop Doing List Barbara: Hey, everyone, and welcome back to another episode of The Virtual Success Show, where I'm joined today by my co-host, Matt Malouf. How's it going, Matt? Matt: Very good, Barb. How are you going? Barbara: I'm great. Excited to be getting back into these shows and producing some more epic content for our listeners. Matt: 100%. 100%. Do I need a Virtual Assistant, Project Manager or Operations Manager? Barbara: So guys, look, today, Matt and I wanted to delve into a topic that we've been… we've sort of been hashing out this topic for a long time, because we think there's a lot of value in defining parts of roles that you need in your business. Today, what we're going to be talking about is, do you need a Virtual Assistant, a Project Manager or an Operations Manager, and when is it time to have all three? It's really important that we define each of these roles, because what we're finding is sometimes, clients, there's blurred lines between each of these roles, which is okay initially, but it can lead to problems when we're not clear about what the roles are and how to progress to the next one. So Matt, I'm sure you see this in your coaching businesses all the time as well. Matt: I do. I'm really excited about this topic, Barb, because so many of the clients I work with need help and like the idea of a Virtual Assistant but they get very confused very quickly, I think, with being able to clearly delineate roles, so I think this is going to be really, really helpful for our listeners today. Barbara: Yeah, and we often talk about expectations management. I know we did a full show on this. What I find is where people sometimes get disappointed is when they get a Virtual Assistant, but they don't realise that possibly what they were looking for or what they need might be more of a Project Manager or, dare I say, an Operations Manager, which is a whole other thing. And when you try and make a Virtual Assistant do certain things that real...
