"I'm on a mission to share with the world that you can have a good quality of life and a successful business." — Dr. Sabrina Starling This week's guest is Dr. Sabrina Starling, The Business Psychologist, bestselling author of the How To Hire the Best series and The 4 Week Vacation and host of the Profit by Design podcast. Sabrina's company, Tap the Potential, helps entrepreneurs learn how to build successful businesses without sacrificing their quality of life, health, and relationships. Many entrepreneurs put off taking time to be with their families, to travel, or to take care of themselves until it's too late. Dr. Starling believes entrepreneurs need to take time away from their businesses and encourages them to eventually get to a place where they can take four-week vacations, as she discusses in her book. When entrepreneurs hear of the four-week vacation, most think it's impossible. It's also frightening. Starling acknowledges that four weeks fully away from work is not going to be something entrepreneurs do when they are in the startup phase. It's something that takes time to build up to, and should be done gradually and with forethought and planning. It means putting systems and people into place that will run your business without you. As scary as that might be, it's the key to achieving a full, happy life that isn't solely about your business. Starling points out that in her research on successful entrepreneurs, those who build their business to eventually operate without them are the ones who thrive and avoid burnout. In order to get to that place, Starling says entrepreneurs need to "slim down" the business, and find that "sweet spot" where you are serving and adding value to the 20% of your customers who account for 80% of your business. By focusing in this way, you can set up systems, hire the right people, and ultimately be able to pay attention to other aspects of life. Further, once these systems are put into place, you can take time off that you need to nourish and replenish yourself. Starling calls these times "soul-batticals." After you come back from these periods away, and you see that the systems and people are running your business, you can focus on growth or the next step in your journey, rather than responding to crisis after crisis. Under this framework, it's entirely possible to work reasonable work hours—40 hours, or even fewer, rather than the 70 or 80 hours a week many entrepreneurs do. When our businesses grow and they take off, they demand more and more of us. Being an entrepreneur is our greatest opportunity for personal development. Because we have to grow ahead of that business in order for that business to be where we need it to go. So what I take from that experience is that hiring and being in business has always been challenging. This is nothing new.” [7:50] “The book that I always wanted to write is The Four Week Vacation…. But before I could write this book, I realized I had to help them [entrepreneurs] with their hiring challenges. So I dug in and wrote How to Hire the Best, and I developed the How to Hire the Best system so that business owners could take their lives back….And that's really what it takes to have a thriving business, and a business that's going to continue to grow, that's going to not rely on you, the owner, for the day-to-day operations of the business.” [9:00] “When we design our businesses to give us freedom and generate profit and ongoing owner's pay, then we have that opportunity to make strategic decisions with the wealth that's being created; not just for ourselves, but for team members, and impacting the communities that our businesses are located in. So it's really much bigger than just creating a business that gives you freedom. It's really about creating a business that's going to have an impact for all involved—and what I like to call life-giving businesses.” Hiring Top Talent [12:30] “I really think it is getting clear on the ‘why' that we are in business. If we are in business to be perfectionists, then we can work 70 plus hours a week and we can be great perfectionists and really be good at it. If we are in the business to create freedom and opportunity for others, then we need to align our choices and actions with that.” [13:13] “When we're in survival mode, psychologically, it's very hard to access that creative part of our brain; it's just not there. So creating a vision and a compelling why is really the most important thing. And the irony is that we tell ourselves we don't have time to step back and get into that creative zone... Well, all the research shows that the less we work, the more effective we become.” Dr. Starling shares a few things you can do to step back and rest: take a lunch break, stop working at 5 PM, and don't check emails and texts until the next day. Otherwise, you get burnout and overwhelm, and somewhere along the line your life stops being the one you're trying to create. Because as I've been talking about this book for years with people and entrepreneurs, I get pushback. Because I hear, ‘I don't know what to do with myself if I take four weeks off.' Implementation, red flags, and we discuss onboarding staff to get A players. Dr. Sabrina Starling of Tap the Potential shares so many nuggets you can implement. If you treat profit like a leftover you will never have profit and for many, not much of a salary neither. The business owner should not have to experience sleepless nights worrying about paying their personal expenses. Profit First in a nutshell. · Bank accounts: Income, Profit, Owner's Compensation, Taxes, and Operating Expenses· Tax and profit accounts at a different bank to make it more delineated and harder to spend· When you make a sale money goes to said accounts as follows: Taxes 15%, profit 15%, salary 25%, expenses 45-55%. (For 250-1m of revenue)· For sub 250k: Taxes 15%, profit 5%, salary 30%, expenses 45-55%.· Take 50% of amount in the profit account as a dividend quarterly.· Rainy day / emergency fund· Cutting expenses, up to a certain point The owner salary can eventually be a set dollar amount instead of percent because when the business makes enough money, you want to pay yourself in more tax advantage ways than to just keep it a percent.You can only cut a certain amount of expenses before you start letting key members of staff go or reducing marketing that is important. How do we deliver more value so we can charge more for our services. Hint: part of finding that balance is niching down. What mind-shift and best practices do we need to go from a sales- expense = profit model to the profit first model of sales- profit = expenses.? Some profit does have to be reinvested into the business, how do we know when enough is enough?She has the Tap The Potential Solution to handle implementing Profit First, On-boarding, and more business coaching needs.Owner salary is for the work they do in the business and the profit is your compensation for the entrepreneurial risk you bear. Line Of Credit Don't forget that a Rainy Day fund or Emergency Fund does need to be in place. Cash is king as they say and it really helps you to get a bank loan or line of credit for operating expenses or equipment purchases when the bank sees a cash reserve. Plus, they usually wont give you enough money without you putting up a certain percentage. Onboarding Employees What are the 5 components to hire the best and actually trust the employees so you can unplug for a week or two?What do employees most want so they stick around: coffee, sleeping pods, money, autonomy, the best micro manager? Best Ways to Train New Employees so we Hire the Best Why are task flow videos not quite the best way to train your new staff? Instead of videos to save you time, listen to her view on setting goals as to what makes an A List employee a year from now. Hire with a clearly defined role and someone who has the personality strengths to achieve the goals of that role. Then identify a clearing defined result that they are responsible for. Train this person for 1 clear role. For a receptionist it could be answering the phone for new patients and rescheduling.
