Well, I'm excited! I have a repeat guest on the podcast, Tamsen Webster. I know those times, and 2025 is not one of them for me. I am in a period of significant change professionally, so I was excited to talk with Tamsen about her book. The idea of saying what people cannot unhear resonates with me because I want to get my point across strong enough that it gets buy-in and is a good use of my time. As a resident intranpreneur in corporate and entrepreneur outside of corporate, idea buy-in and making friends with change management is crucial.During my conversation with Tamsen, we chatted about:What is the ding for Tamsen? The importance of giving our audience a reason to believe. Why is story the foundation for understanding?Tamsen gives an overview of what a persuasion proverb is and how to use them. What if someone cannot hear our story or refuses to listen? Then what? Her doctoral studies at NYU. This episode, we do something a bit different. I'm joined by the brilliant messaging strategist and pioneer of the message design industry, Tamsen Webster! We fully nerd out on crafting messaging and the elements that help you create stronger speeches, better stories, and a more effective message for your entire platform. She's been named to the Thinkers50 Radar, spent over 10 years as an Idea Strategist for TEDx events, and continues to be a sought-after speaker and consultant helping her clients design messages that create large-scale change.Tamsen understands the mechanics and structure of how to motivate readers, audiences, and listeners toward action. In this episode, we get into the nitty gritty of her favorite tagline (and why), what Aristotle has to teach us about story, and why story is an argument (and how to win it). Tamsen Webster is the Founder and Chief Learning Officer at Message Design Institute, where she helps leaders craft compelling messages to foster large-scale change. With over 25 years of experience in persuasive message design, she is a renowned message strategist and keynote speaker. Tamsen is the author of two best-selling books: Find Your Red Thread and Say What They Can't Unhear. She has collaborated with major organizations, such as Harvard Medical School, Fidelity Investments, and Klaviyo, and serves as an Idea Strategist at TEDxNewEngland. In this episode… When strategic planning fails, it's often because organizations either overlook their core values or struggle to communicate their vision effectively. Many businesses approach strategy with a broad brainstorming phase, leading to unrealistic or misaligned initiatives. How can leaders align decisions with their organization's internal philosophy to catalyze intentional change? According to message strategist Tamsen Webster, every decision follows an internal logic based on people's existing beliefs. To foster lasting change, leaders must communicate in a way that aligns with these existing perspectives. Tamsen explains how identity shapes decision-making and why brand messaging should reflect true values rather than aspirational statements. By recognizing patterns in decision-making and communicating strategically, businesses can create messages that resonate deeply with employees and customers. In this week's episode of the Up Arrow Podcast, William Harris hosts Tamsen Webster, the Founder and Chief Learning Officer at Message Design Institute, to explore the nine principles of lasting change and how to gain buy-in for organizational transformation. Tamsen shares examples of strategic messaging in renowned brands, how to balance two opposing beliefs, and how storytelling and intuitive messaging influence effective communication.
When we have information to give, the communication doesn't start and end with just one email, announcement, or conversation. Effective communication is more than just the info you deliver, or the words you say. It requires empathy. This is a note for anyone needing to communicate strategic shifts, return-to-work policies, performance expectations, or even layoffs.Tamsen Webster and I discuss why her work is driven by her desire to only do things once! How the risk of change belongs with the person or organization asking for it, how to understand the why behind how people approach change, and the first step in building buy-in that most people skip. She shares why leveraging pain is almost always guaranteed to fail long-term and how it's almost always possible to find common ground (and if it's not, to have a way to identify those differences clearly and without judgment). To access the episode transcript, please search for the episode title at www.TheEmpathyEdge.comKey Takeaways:Every decision has a story. Every action or change we decide on has won the argument even if it is only internal. It is important to understand the story, the heart of the message, surrounding the conversations about change.Pain is the ally of quick action, but a brain in pain is not a rational brain. Once rationality is resumed, those decisions are often reconsidered. If people don't understand what you're saying it doesn't matter how powerful or important what you are saying is. "Anchor the outcome of the change in something that you fully acknowledge and you share with the person that you're talking to." — Tamsen Webster Episode References:Tamsen Website: Why Great Stories Are Empathy MachinesDia Bondi: How to Ask Like An AuctioneerSarah R. Welcome to episode #964 of Six Pixels of Separation - The ThinkersOne Podcast. Tamsen Webster is an expert of messaging and an architect of transformative communication. Over her 25-year career, Tamsen has helped leaders, from Harvard Medical School to Fidelity Investments, craft messages that don't just resonate - they stick, long after the words are spoken. Her latest book, Say What They Can't Unhear - The 9 Principles of Lasting Change (she is also the author of Find Your Red Thread), is a guide to creating messages so compelling, they can't be ignored. In our conversation, we explored her fresh take on persuasion, focusing on building understanding before asking for agreement - a concept so simple yet often overlooked. Tamsen revealed why storytelling still works (hint: our brains are wired for it) but also why it sometimes fails, especially when the story doesn't align with the audience's core beliefs. Her approach, rooted in science and steeped in empathy, pushes us to find common ground - not by oversimplifying the message, but by connecting with deeply held truths. Our dialogue covered everything from the evolution of storytelling to the resurgence of Socratic discourse in modern conversations, and even how polarization impacts how we communicate. But what struck me most was her ability to balance the rational with the emotional, showing that truly effective messaging requires both. Tamsen's insights go beyond the typical “problem-solution” framework, offering a model that encourages dialogue, understanding, and long-term engagement. If you've ever struggled to present a big idea or faced resistance when trying to spark change, this episode is a masterclass in how to say what others can't unhear. Enjoy the conversation... She emphasizes the importance of starting with where people already are and finding ways to align change with their existing goals and beliefs. The conversation explores why many change initiatives fail and how leaders can improve their approach by truly understanding their audience's perspective. She helps leaders build buy-in for large-scale change. Here, Tamsen reveals how to bridge that gap, turning passive interest into commitment by crafting messages that resonate deeply and inspire action.Check out these episode highlights:05:04 - Tamsen's ideal client: Someone with a new or novel solution to a complicated problem. So typically I'm working with organizations' experts that are really trying to challenge the status quo.05:15 - Problem she helps solve: Typically, you're coming in with something new, which means education is built into what they have to do, but typically also can't get out of their own way because that expertise that led them to see that new option is just getting in the way of their being able to articulate what the idea actually is. 06:08 - The common mistakes her client commits before seeing her: You see all of the detail and all of the nuance of this beautifully complex, wonderful situation, all from the perspective and expert. It's kind of like expecting people who don't know how to play the piano to sit down and play one of the most complicated like Tchaikovsky piano sonatas or something along those lines.08:24 - The symptoms of the problem she helps solve: Typically, it's not getting the traction they're looking for. Or they're saying they can't get to that 40-minute meeting.11:36 - Tamsen's Valuable Free Action [VFA]: If you've only got one sentence worth of time, say what your core approach is and what question it answers.15:02 - Her Valuable Free Resource [VFR]: FREE download. Get your Buy-In Building Blocks here: https://tamsenwebster.com/starthere/16:17 - Q: Why is this so important to me? A: And the reason it's so important to me is because I think our society or planet needs these big ideas. There are amazing ideas out there. And the fact that the point of failure so often is the first articulation of them when that's a solvable problem is endlessly frustrating to me.Tweetable Takeaways from this Episode:"The best way to build buy-in is to build a story based on what people have already bought into." - Tamsen Webster

In the episode, Tamsen explains the core principles from her book that help leaders unlock this deeper level of connection, ensuring their messages aren't just heard but acted upon in meaningful ways.Throughout the conversation, Mahan and Tamsen go into the concept of the "ding moment"—that powerful, almost unshakable realization when a message clicks with someone so deeply that they can't forget it. For leaders, creating these moments is key to inspiring lasting change and commitment from their teams. Tamsen shares compelling examples of how leaders can leverage their team's existing beliefs to drive change that feels both natural and necessary rather than forced or manipulative.Actionable Takeaways:You'll learn why true leadership isn't just about getting quick agreements but fostering long-term commitment to change by connecting with deep-seated beliefs.Hear how Tamsen's concept of the "ding moment" can transform the way you communicate, ensuring your messages resonate and stick.Discover why many change initiatives fail because they don't address the underlying beliefs of the people involved—and how you can avoid this common pitfall.Find out how leaders can reframe change as a reaction rather than an action, helping their teams respond positively and embrace the transformation.Understand the power of aligning new ideas with your team's existing identity and values to create change that feels authentic and sustainable.Hear Tamsen explain why every decision your team makes is based on an internal story—and how you can leverage that to drive better alignment and execution.Uncover the key principle that change isn't about manipulation, but about guiding people to a new understanding of what's possible, using what they already know and believe.Gain insights into how to avoid “believers' remorse” and ensure that the changes you lead are seen as right decisions, even in hindsight.Learn strategies for avoiding resistance to change by focusing on shared principles that resonate across different teams or departments.Connect with Tamsen WebsterTamsen Webster WebsiteSay What They Can't Unhear: The 9 Principles of Lasting ChangeTamsen Webster LinkedInConnect with Mahan Tavakoli: Mahan Tavakoli Website Mahan Tavakoli on LinkedIn Partnering Leadership Website
As agency owners, we're perpetual change-makers, striving to affect real and sustained transformation not just in our clients' lives, but also in our own. But as we all know, creating transformational, lasting change within the agency can be an uphill battle. Humans are hardwired to resist change because it can feel unsafe. So when we want to change our day-to-day operations, revise a strategy with a client, or even get a prospective client to say yes to something unfamiliar to them, it can be tough to find a way to get that “yes” we so badly want to hear. Our guest this week, Tamsen Webster, is an expert in change. She joined me to dive into how we can be more effective in creating transformational change by understanding the principles that guide human behavior. We explore how traditional advice often falls short, leading Tamsen to write her book, which shares effective change strategies into actionable insights for the agency world. If you're an agency owner looking for practical advice on how to communicate more effectively and make real, lasting changes — both for your clients and within your own team — you're in the right place. So, grab a notebook, listen closely, and get ready to start making changes that actually stick. A big thank you to our podcast's presenting sponsor, White Label IQ. They're an amazing resource for agencies who want to outsource their design, dev, or PPC work at wholesale prices. Check out their special offer (10 free hours!) for podcast listeners here. What You Will Learn in This Episode: The missing link for agency owners in making transformational change Why behavioral economics and psychology are harder in business than in interpersonal relationships Creating long-term, lasting change over quick fixes The “why” behind how people approach change matters Why people have to agree with the “why” and the “how” when presenting a change We can't want the change more than they do Why pain and stress isn't a good change motivator for long-term, lasting change How to go after a committed yes over a quick yes

Tamsen explains the critical mistake most leaders make: failing to connect the change to what employees already care about. She dives deep into how to address loss aversion, build belief in the change, and anchor your message in the identity of your team. By aligning with what people already believe, leaders can turn resistance into buy-in.Tune in to learn how to personalize your communication for different stakeholders, avoid the “dilution effect,” and inspire lasting commitment to change through clear, purposeful narratives. Ian Altman and Tamsen Webster discuss her new book, "Say What They Can't Unhear," which focuses on creating messages that stick and lead to sustained action. Tamsen emphasizes the importance of aligning sales messaging with existing client beliefs and leveraging their desire to be seen as smart, capable, and good. She introduces nine persuasion proverbs, such as "Change isn't just an action, it's a reaction" and "Identity is the greatest influencer," to help salespeople build long-term buy-in. They also discuss the pitfalls of challenging deeply held beliefs and the value of validating clients' initial choices to ensure lasting commitment.Best PracticesUse clients' existing beliefs in your favor rather than challenging them.Focus on long-term, sustained changes in thinking or behavior rather than quick action.Give clients all the pieces of the story they need to tell themselves why your solution makes sense.Articulate your approach in a way that feels universally true to the client.Leverage the client's experience and what they know to be true to explain why your product works.Best PracticesGoing straight to what we think will be remarkable or sticky without ensuring relevance.Focusing on quick action rather than long-term, sustained changes in thinking or behavior.Jumping to the solution without understanding why the problem is important to the client.Trying to change deeply held beliefs instead of finding stronger, aligned beliefs.Making clients feel bad about their past decisions or current vendors.
Brilliant business author Tamsen Webster has just released her newest book, Say What They Can't Unhear: The 9 Principles of Lasting Change. By introducing and exploring nine “persuasion proverbs,” I highlight the behavioral, cognitive, and psychological principles that underpin lasting change, and offer a powerful alternative to the standard tactics of influence and persuasion. The outlined concepts are easy to remember, simple to implement, and will give readers the tools to transform any audience of lukewarm prospects into passionate believers. She discusses how stories create an internal narrative for the decisions we make, and why the key to inspiring lasting change is building a stronger story than the one already in place.* Building Bridges of BeliefTamsen introduces her powerful concept of “building bridges of belief,” emphasizing the importance of meeting people where they are in their belief system, instead of asking them to take a leap of faith. She explains how this strategy, combined with “thousands of little yeses,” can create incremental but impactful change.* Smart, Capable, and GoodA core concept in Tamsen's work is that people want to be seen as smart, capable, and good. Phil and Tamsen discuss how understanding this simple but profound idea can shift the way we approach communication and change, both personally and professionally.* Lessons from Weight WatchersTamsen reflects on her 13 years as a Weight Watchers leader and how the lessons she learned about helping people achieve personal transformation have informed her professional work in storytelling and communication.* Practical Tools for Messaging and ChangeAs a bonus, Tamsen gives listeners a preview of her upcoming Message Design Institute, where she'll teach practical methods for applying the principles of effective messaging and transformational change in both professional and personal contexts.Quotes from the Episode:* “The longer someone holds a belief, the stronger that belief becomes, and our job isn't to change that belief, but to build on it.” – Tamsen Webster* “A story is an argument. It's a case for how to get what you want or need.” – Tamsen Webster* “Change can only happen when the story behind it is stronger than the one that stands in its way.” – Tamsen Webster* “Little yeses, not big leaps of faith, are the foundation for transformational change.” – Tamsen Webster* “We have to start by seeing people as smart, capable, and good—before we ask anything of them.” – Tamsen WebsterCall to Action:Feeling inspired to make a lasting change?
