Aware of Being Unaware! Today’s ‘Hour of Power’ is about considering the question, “What are you missing?” We are UNCONSCIOUS creatures. The highest level of learning is UNCONSCIOUS COMPETENCE, and the lowest level of learning is UNCONSCIOUS INCOMPETENCE. It is posited that we only use 3-5% of our brain Consciously. I hear all kinds of flak on this statement, but what I usually hear it as, is that we only use 10% of our brain. I said, “CONSCIOUSLY”. We are programmed creatures. We have a CONSCIOUS mindbrain, and an UNCONSCIOUS mindbrain. We breathe without thinking about it, but if we think about it, we can change our breathing- but it works without Conscious thought or attention. We drove home after work, without realizing how we drove home. Yet, we stopped at all the stops, we turned at all the turns and we wind up at home realizing- “I don’t remember driving home”. That is also what can happen in life, we get to the end, to a trauma and a drama and then we wonder, “WHAT HAPPENED?”. (Philippians 4:6)(esv)Nathan Semlick“Showdown Against Deception”Big idea: To fight deception we must first realize we are being deceived then fight against it Introduction: During the War of 1812, British General Isaac Brock and the Shawnee chief Tecumseh bluffed their way into capturing Detroit without a fight. The ruse began in August 1812, when Brock besieged American General William Hull’s 2,000-strong army at Fort Detroit. Brock’s inferior force included just 300 regulars, 400 Canadian militiamen and 600 Indians, but he had cleverness on his side. Knowing that Hull believed the Indians to be ruthless barbarians, Brock allowed him to intercept a false letter indicating the British had 5,000 natives at their disposal. He then wrote another letter to Hull in which he cautioned that the Indian war party was so large that he feared he would be unable to control its bloodlust once the battle began. While Hull was mulling this over, Tecumseh marched the same group of whooping Indians past the fort multiple times to give the appearance of larger numbers. Brock also clothed his Canadian militiamen in discarded British uniforms to make the Americans think they were up against veterans. Faced with this well-acted bit of battlefield theater, Hull lost his nerve and surrendered. What if I told you that this scenario happens everyday. The devil and his army of legions try and do deceive you everyday. Today ill be talking about what deception happens and what you can do in response. Point 1: When deception comes it will appear good 2 Corinthians 14-15Satan does not come as a comic book style red guy with horns and a pitch fork, nor does he come as a monster from Nun. He will come as a a little tweety bird. His suggestions will appear to be wonderful and lovely but in the end they yield nothing. When you to restaurant and they give you to much change, and you think ah this wouldn't hurt anyone and you don't tell them. That is sin. If you promise to give your neighbors lawn mower back after using it and they never come for it, so you just keep it. That is sin. Point 2 : Deception is related to action We can be deceived in our action. Our actions are the evidence of what we believe . If we don’t do what we say we believe then we really believe something else. If I claim to hate greed, then demand a salary raise when I am being paid ample then my action show that I do not really hate greed. I may say I love my family, but what I really love is what they do for me. Point 3 : There are different levels of deception Unconscious Incompetence: When we don’t know we are being deceived and thus sin Conscious Incompetence: When we know we are being deceived and still give into sin Conscious Competence: When we know we are being deceived and don’t give into sin Most of us fall into Conscious Incompetence or Unconscious Incompetence we either don't know, we are being deceived and thus sin, or know we are being deceived and still sin. So how do fight conscious competence or learn about my unconscious incompetence? Point 4 : You Must Be Prepared To Fight Deception When the enemy comes it usually happens within a split second and if you are not prepared you will easily give in . You must train your mind to recognise deception that way you can fight it. You must set your heart on the things of God. Philippians 4:8 “Finally, brothers, whatever is true, whatever is honorable, whatever is just,whatever is pure, whatever is lovely, whatever is commendable, if there is any excellence, if there is anything worthy of praise, think about these things” In the past this was a big issue for Christians and so to help in the fight against sin and deception they created a list of virtues and vices. Pride is excessive belief in one's own abilities, that interferes with the individual's recognition of the grace of God. It has been called the sin from which all others arise. Pride is also known as Vanity. Envy is the desire for others' traits, status, abilities, or situation. Gluttony is an inordinate desire to consume more than that which one requires. Lust is an inordinate craving for the pleasures of the body. Wrath is manifested in the individual who spurns love and opts instead for fury. It is also known as anger. Greed is the desire for material wealth or gain, ignoring the realm of the spiritual. It is also called Avarice or Covetousness. Sloth is the avoidance of physical or spiritual work. Kindness = cures envy by placing the desire to help others above the need to supersede them. Temperance = cures gluttony by implanting the desire to be healthy, therefore making one fit to serve others. Charity or love = cures greed by putting the desire to help others above storing up treasure for one’s self. Chastity or self-control = cures lust by controlling passion and leveraging that energy for the good of others. Humility = cures pride by removing one's ego and boastfulness, therefore allowing the attitudeof service. Diligence or Zeal = cures slothfulness by placing the best interest of others above the life of ease and relaxation. Patience = cures wrath by taking time to understand the needs and desires of others before acting or speaking. Tell my story of working on sloth. Now I want you to take 30 seconds and look at this chart and pick both a virtue and vice to work on. Some of you may be thinking boy I don’t struggle with anything on this list well i can assure you you do (explain how they can mean different then we typically think). Then turn to someone one near you and tell them what your gonna work on. The church is a great place to build one another up and work on our mistakes and praise our successes. Now set a reminder on your phone for tonight. What I want you to do is before you go to bed take a minute or two to think about how you did with your virtue or vice. Do not forget or turn over to go to sleep or start watching a tv show, this is the part where you must fight. Temptation is strongest when you know your being tempted. You may get in bed and think boy I should do that but i’m too tired. Do not give in. Action Steps 1 : Ask for help from God When you get to these moments, which if you are constantly thinking about whether you are applying your virtue you will, you will not be able to do it on your own. You must ask help from God. When you get home today I want you to choose a bible verse to go along with your virtue. 2 : Don’t expect perfectionAs Christians we know that perfection is impossible, however we can work toward it. In your journey you should mark success by progress, wars aren’t won in a day. They say building a habit takes about 30 days of intentional thought, so for the month of December I would encourage you to work on your virtue. At the end of that you may be able to move on to another virtue. For December I will be working on the temperance of my words, speaking only want is kind, true, and necessary. My bible verse will be Proverbs 10:19 “When words are many, sin is not absent, but he who holds his tongue is wise”. I implore you to do this to and while it may be hard it is worthy task. Here is great quote from C.S Lewis “No man knows how bad he is till he has tried very hard to be good. A silly idea is current that good people do not know what temptation means. This is an obvious lie. Only those who try to resist temptation know how strong it is. After all, you find out the strength of the German army by fighting against it, not by giving in. You find out the strength of a wind by trying to walk against it, not by lying down. A man who gives in to temptation after five minutes simply does not know what it would have been like an hour later. That is why bad people, in one sense, know very little about badness — they have lived a sheltered life by always giving in. We never find out the strength of the evil impulse inside us until we try to fight it”. My stance: there should be a mental health or quiet time that if kids choose, they may use that time to pray without having to fear the scrutiny of their classmates. Explain why I did CREW last year (to allow kids to feel safe together to pray and have a community where they could feel comfortable) People's responses directed at me: that this idea is inappropriate, unimportant, religion doesn't belong during the school day. How that left me feeling: upset, angry, confused How I dealt with it: I turned to my bible (which I had been kind of neglecting for a bit up to that point) and prayer. I thought how could these people say these things not only are they wrong, but they just don't get it and then God spoke to me through Acts 18:9-10 Scripture: Acts 18:9-10 ESV: And then Lord said to Paul one night in a vision, “Do not be afraid, but go on speaking and do not be silent, for I am with you, and no one will attack you to harm you, for I have many in this city who are my people.” Points: ● Keep speaking when the voices try and drown you out. - SPEAK DIRECTLY TO THE OUTSIDE VOICES God said, “your right they don't understand, BUT that is EXACTLY what I have sent you to do. DO NOT STOP preaching my word until they DO understand!” If we are to love our neighbors, then do NOT give up in the face of scrutiny. Do not stand down. The ideas and criticism of the enemy is fighting you for a reason; he knows what you can do in the name of Jesus. he knows what you can do in prayer. ● Access God’s children; You are not alone. - SPEAK WITH THE INSIDE VOICES We are never alone no matter how we may feel. God is alway there, but also just like he said, “for I have many in this city who are my people” and we have them too. There are two stories I'd like to share to prove that mastery comes with strategic practice. The first story is cute. While making a secret Santa with my son Kye in the basement, I was painting meticulously. Kye marveled and said. "Wow, Dad. You're really good at that. When I get bigger, I'll be able to do it too." I said. "Kye, it's not getting bigger that will make you better. It's a lot of practice. I've been painting for 35 years." He got it right away. It's not how many years you've been alive. It's how many reps you put in. Do you follow this simple mindset?Once you get better with practice, you will start to notice a phenomenon take place. Your body will just do the best version without you thinking about it. It's called Unconscious Competence and it's where you have a routine that is excellent, efficient, and unbreakable. That's what we need to win in anything. And it's what we need to be able to optimize our solo cleaning businesses. I won't dig into this now, but there are 4 levels to work through: Unconscious Incompetence, Conscious Incompetence, Conscious Competence, and Unconscious Competence.It takes lots of reps to master these 4 levels. There's another mindset we can borrow from weightlifting too. You can bulk up with high weight and low reps. Or, you can build lean muscle with precision movements, maximizing the negatives of the exercise, through lower weights and high repetitions. That's what I want you to do in your solo cleaning business. Lower the weight and work with precision slowly at first. Master the 4 levels until you reach the pinnacle, then switch to high weight and optimize with speed.That's the process. Let's close this podcast with a story I've never shared publicly. But if you can get past the funny parts and the title of the competition, you will possibly catch the biggest nugget I've ever shared in the Solo Cleaning School Podcast.The movie Forrest Gump came out in my freshman year at Penn State. I was an engineering student with homework until 3 or 4am every night. It was brutal. My freshman classes had 300+ students and my sophomore had 100. That's why many said that engineering was pre-business as the drop outs went into the school of business. I couldn't possibly work straight through, so I'd mosey to the freshman commons with my ping-pong paddle, wait my turn, and play until I lost. That's how it worked. The winner would stay on the table accepting new challengers. After a month or two, I improved my already excellent game to become the best freshman ping-pong player. I was already the best in my high school, or at least tied with Scott Shalom, who was a year ahead of me. How did I know I was the best freshman. Simple. I would get on the table when it was my turn and I would stop playing when I was tired. I didn't lose. I was good! There would always be the same pack of Chinese students hovering around the tables and they would cower when I showed up. Today on Get to Work, Crina and Kirsten discuss unconscious incompetence and about what it’s like to have a Mr. Magoo or a Commander McBragg in the workplace. The two hosts also talk about how do you make work meaningful, joyous and fun, considering how long we spend our days in the workplace. We’re not going for mediocre! Everyone is welcome here. The conversation starts with Crina sharing something that’s been on her mind: dress code. Although this is not the bulk of the episode’s theme, it is worth mentioning. Crina describes a show she was watching where middle school girls were worried about what to wear to a dance. The principal announces, “Don’t forget…nothing short, nothing tight…and we’re gonna have a good night!” What is this saying to young girls? Hide your sexuality, anything that might be found as attractive… and then come? The interesting thing is why the males weren’t being addressed. This topic really got Crina and Kirsten riled up- and could make for a successful new episode!Next, the two discuss Mr. Magoo. Remember the cartoon with the short bald man? He walks the world with his eyes closed and bumps into things- portraying a hilarious juxtaposition. Are people in your workplace like Mr. Magoo? This is where unconscious incompetence comes in. Crina and Kirsten discuss Noel Burch’s four levels of competency, or lack thereof.  Sometimes unconscious incompetence is a beautiful place to be. It could be the feeling you have when you start a new job. The unfortunate thing is when someone stays in this phase for too long…especially when it’s your boss. Crina talks about an experience she had when her boss was struggling with this. Crina ended up reaching out to the board letting them know that he needed to move on as there was too much risk.  Think the old, outdated cartoon called Commander McBragg. Luckily, her organization had a 360 Review Process and the feedback was unanimous.  The worst-case scenario is your boss struggling with unconscious incompetence. If your co-worker is the one dealing with unconscious incompetence, it would be a great idea to create a relationship with them. You can offer support and a lot of details. Episode 24 - Conscious Incompetence - Why Learning New Things is Painful

Summary Learning new things can be painful. Understand why that’s the case can help us, both as learners and leaders, to become more effective. This week we look at a framework to help us understand the predictable stages of learning, and what that requires from us as leaders.     Transcript Welcome to episode 24 of the Leadership Today Podcast where each week we tackle one of today’s biggest leadership challenges.   When’s the last time you learned something new? How did that feel?   The workplace is changing rapidly, which means as leaders we are often needing to try things that we haven’t tried before. But learning something new can be hard - it typically involves an element of feeling awkward. Why is that? And what does it mean for us and our teams?   Chances are that at some point in your life your learnt to drive a car. You may have even taught someone else to drive.   What does it feel like as the learner heads towards a car for their first lesson. They’re no doubt a little nervous, but are also typically keen to give it a try. Often there’s an assumption that driving a car can’t be that difficult - after all, they’ve seen thousands of others do it every day - how hard can it be? Martin Broadwell described four levels of learning back in 1969, and he referred to this stage as Unconscious Incompetence - the learner doesn’t know what they don’t know. They can’t possibly know how hard it might be to learn to drive a car because they’ve never done it before. The leader needs to invest effort and time in helping the learner at this point, as they’re likely to need really clear directions.   So what happens in those first few lessons? No doubt the learner stalls the car, maybe forgets to indicate, or even has a near miss with another car. They might choose the wrong gear or clip the kerb while taking a corner. Their lack of skill in the task is quickly uncovered. But what does that feel like? It feels awful. Every element of driving at this stage takes a lot of thought and planning - knowing where to position the car in the lane, what kind of distance to keep from the car in front, how to translate the images in the mirror to know where other cars are. Broadwell called this Conscious Incompetence - the learner is all too aware of just how much they don’t know, and it often feels awful. Unless there’s sufficient motivation, the learner may even give up at this stage. What the learner needs at this stage is plenty of encouragement to keep on learning.   Let’s assume the learner sticks with it. Over the next year they’re likely to become better at driving. Things will become more predictable and in control. They will still need to concentrate on elements of driving, but it will start to feel more comfortable and natural. They need fewer directions from the leader, aside from the occasional new element of encouragement. Broadwell called this stage Conscious Competence - the learner now knows how to do the task, but it still requires quite a lot of conscious thought and effort.   And, over time, if the learner driver continues to gain experience and develop their skills, eventually they will reach Unconscious Competence. This is the stage where the skill becomes automatic. Have you ever had that experience of driving somewhere and not remembering much of the trip? That’s likely an example of Unconscious Competence. All the gear changes, lane changes, braking, accelerating, mirror checks and everything else becomes automatic - only exceptional circumstances are likely to require you to use conscious thought and effort. You don’t need much input from the person training you - they have effectively delegated the task to you. The leader needs to adapt their approach to the learner at this stage, otherwise they end up becoming the equivalent of a back seat driver - barking directions at someone who is perfectly capable of doing a great job. While this stage is great as a learner, it can make it hard to then teach someone else that skill. It can be hard to remember what it was like to learn to drive. There can be elements of driving that you find difficult to explain because they’ve become automatic over the years.   I remember stepping into my first leadership role. There was so much in the role that was new - motivating others, analysing finances, putting together a business plan, hiring staff, laying off staff - it was almost overwhelming. I was absolutely aware of my short comings and just how much I needed to learn. Fortunately I had people around me who were prepared to invest in my development, and I was also motivated to keep going. But it did lead me at points to question my ability - perhaps I was the wrong person for the job - surely someone else could do this better than I could? And it also challenged me as my team became more and more capable. Was I willing to delegate things entirely? Or did I want to retain some control, just like the back seat driver?   Putting ourselves in the position of Conscious Incompetence is a necessary part of growth and development. And helping others through this stage with support and encouragement is critical if we are to retain our best people and keep them motivated.   What parts of your role fall in the Conscious Incompetence stage? Are there some that require additional support? Do you need to fully delegate to others who are now performing well, and stop back seat driving? Why Does It Always Feel So Hard Making A Change Show note links: For more on this head to: https://www.franexcell.com/why-does-it-always-feel-hard-making-a-change For more information or to apply for The Proactive Pants Mastermind:  https://www.franexcell.com/proactivepants/ Book in a discovery call to see how I can help you: https://calendly.com/franexcell/30min To join my Free Facebook Community for daily mindset tips and tricks: https://www.facebook.com/groups/franexcellcommunity/ Download your Free Procrastination Buster here: https://franexcell.lpages.co/procrastinationbuster/ Check out my printable journal store here: https://www.etsy.com/uk/shop/franexcellprintables Why it always feels so hard making a change   Ever tried to make a change or do something new and it feels so hard that you wonder why you’re bothering?   Wondering why other people make the same thing look totally effortless and yet for you...it’s like you’re constantly fighting a losing battle with yourself?   Annoying isn’t it!   You feel oh so very aware of all the things you’re doing wrong that you wonder why you started in the first place.   Basically it feels like a horrible up and down roller coaster type of thing.   Don’t worry, you’re not bonkers.   There are 4 very real and universal stages to learning.  Otherwise known as the ‘four stages of competence’ or literally the ‘4 stages of learning’.   Now competence in itself can trigger negative emotions of feeling ‘incompetent’ but please leave all that at the door...because you don’t know what you don’t know!   Which is the first stage.   Unconscious Incompetence.  Literally, you don’t know what you don’t know, so you get to live in a lovely blissful little bubble where at this point you have no idea how much you don’t know, or that it’s even necessary for you to know.     You don’t feel overwhelmed, you’re kind of just OK in your lack of knowledge.  Because really, why wouldn’t you be?!   The next stage is when it starts to get a bit more icky and WAY outside your comfort zone.  CONSCIOUS incompetence.     Here you can be overwhelmed, frustrated, letting in all the self talk about your skill...or lack thereof and you can get really judgy with yourself.     This is the stage where if you’re not really motivated or determined you could very easily just quit.  You’ll probably make mistakes (which are a necessary part of the process so you learn what does and doesn’t work).  You can lose confidence. It feels hard. It feels yuck. Like you’re never going to be able to do the thing or get to where you want to be. You’re so incredibly aware that you don’t have the skill or know the information yet.   Now, when you know this is where you’re at you can see how easy it could be to reassure yourself that you won’t stay in this stage forever, so the negative self talk gets a little quieter.   Be really kind to yourself in this stage and be positive.  It’s so worth it in the end.The uncomfortable feeling means you’re GROWING...it’s a GOOD thing!   The next stage is Conscious competence.   Here you know your stuff, but it’s still a conscious effort to do it.  You’re gaining more and more confidence but you still need to consciously remind yourself and run through the process.  You need to practice essentially, and there is still a level of ‘effort’ involved. Still a thought process you have to take yourself through to remind you of the steps.   The final stage that you go into is UNCONSCIOUS competence.     So this is where it gets really cool.  You now know the behaviour SO well you do it unconsciously.  You’ve created a new habit and you don’t need to even think about it anymore.  It’s natural.   BUT the beauty of knowing this process is THAT you know this process...you know what’s coming.  You know there’s a light at the end of the tunnel to get you through the conscious incompetence. You get to look forward to the last stage knowing that it will soon become second nature.   The reason I want you to know this is that we can all feel overwhelmed, like we’re not good enough.  Like we shouldn’t be doing what we’re doing but when you can accept that you’re new to this, you’re learning and you’re growing and that’s a GREAT thing then you can be kinder to yourself.  Not listen to that nasty, mean little gremlin in your head telling you you aren’t good enough.   You will go through these stages in everything you learn.  There will always be a stage where you don’t know what the heck you’re doing.  But if you stick with it, there will always be the stage where you’re so good at it it’s completely effortless.   Have a think about any times in your life this has been true.  Easy peasy example is driving but there will be countless others where you can clearly see each of these stages.   Remember, nobody ever said it would be easy...but it’s worth it!   If you know that now is the time to start changing things for yourself and want to explore this further, have any questions or want some accountability to make sure you’re doing the things you need to then please book in a free discovery call so we can see what needs to happen to get you from where you’re at right now, to the successful business owner you know you can be!!   Fx
