In today's leadership spark, I had the pleasure of speaking with Martin Moore, former CEO of CS Energy, about a common issue in the workplace: office politics and backstabbing. Martin's advice was simple yet powerful: maintain a zero-tolerance policy for office politics and take a tough-love approach to dealing with employees who engage in it. He also emphasized the importance of staying informed by talking to people at all levels of the organization and referring employees back to their immediate manager when they have complaints about their boss. Martin shared a personal story about his personal experience dealing with office politics when someone tried to sabotage him in the workplace. Martin Moore is the author of the upcoming book, No Bullsh!t Leadership, and the host of the podcast with the same name which has been downloaded more than 1.4 million times and has listeners in over 70 countries. He is also the former CEO of CS Energy and he currently runs Your CEO Mentor with his daughter, Emma. Martin wrote his book because there are so many books out on the market that teach desirable attributes that leaders should have, but he didn't find anything out there that shows leaders how to actually implement these ideas. He wanted to create a practical guide that would help leaders figure out how to be more transparent, how to be expert communicators, how to deal with conflict, etc… As Martin has witnessed personally there are a lot of leaders out there who attend training programs and they come back motivated and inspired by all of the things they have learned, but when they get back to work nothing has actually changed. So they think they are doing better because of the new knowledge they have, but actually they don't know how to carry it out so it doesn't help anyone. Business acumen vs leadership skills One thing Martin discusses in his book is the difference between business acumen and leadership skills. A lot of leaders aren't good in both of these areas, they are good at one or the other. Business acumen is about knowing what to do in the context of business--so this includes understanding strategy, being a good negotiator, knowing about finance, economics, marketing, operations, etc… A lot of times people who have business acumen get promoted to leadership roles, and they are very smart people, but they don't have the leadership skills needed to be effective. People who only have business acumen can be absolutely terrible leaders. Leadership skills include being able to deal with conflict, being able to motivate and inspire people, being an excellent communicator, being able to clearly share the vision of the company, etc… Ideally people in leadership roles have both business acumen and leadership skills, however if forced to choose between the two Martin says it's better to have the leadership skills and surround yourself with people who have the business acumen then it would be for a leader to have business acumen alone. Martin says, “A leader's job is to actually lift the people, to understand them, to get the most out of them, to achieve the results they have to achieve for the organization. And for me, the number one mandate for a leader is to deliver value, period. That's it. Now, before your listeners rail against the fact that I am a heartless capitalist bastard, value comes in many different forms, right? Value can come as much from providing a safer environment for our people, as it can from generating financial value. Someone who's running a surgical practice value might come from better postoperative outcomes for patients. So value comes in many different forms. It's just a matter of understanding what form that is for you.” The leadership problem When it comes to promoting people, the transition between individual contributor and being a leader is something we are not paying enough attention to, Martin says. Just because someone is great in a certain role does not mean they will automatically be a great leader. We need more training and mentoring for people going into their first leadership role. And because a lot of people in leadership positions today have not had the proper training, a lot of times the people just now moving into these roles don't have any real role models to look up to. “You look up the line, and you look sideways, and you can't see too many people where you go, Oh, I get it, I see what leadership is, I want to be more like that person. And so you develop all the bad habits right at the start, that you shouldn't. And of course, every time you get promoted above that, it becomes more difficult. Just the simple fact that you have to let go of the details more and more and more, the higher up you go in an organization. Many people never master that. That's why the workloads are 100-120 hours a week.” So why do we still have a leadership problem when there are so many books, podcasts, courses, etc...on the topic of great leadership? Martin says a lot of it comes down to the fact that a lot of people don't want to put in the work of leadership. A lot of the things that you need to be a great leader go against the grain and against the programming that's in our DNA. For example, a lot of people have a hard time stepping into conflict situations and finding a solution. Most of us tend to avoid conflict if we can. But as a leader you are going to have to deal with conflict, it's a huge part of the role. So you have to learn to keep practicing that skill until it becomes more comfortable. “It's a lot easier to develop bad habits than it is to develop good habits. And leadership, to a large extent, is about pushing yourself to do the things that help you to develop those good habits.” The seven principles needed to be an exceptional leader In his book, Martin lays out the seven principles that all leaders need to focus on to improve and be an exceptional leader. They are: Deliver value--You have to understand what value means to you and to your organization. Once you've done that you have to stop everything else. You should be picking out the top 2-4 things that drive value for your organization and absolutely nail those things. It's all about real focus and simplicity. Handle conflict--Conflict is a part of almost everything you do as a leader, so you have to get comfortable with it. You have to be able to stay rational and composed when you are in a conflict situation. And it's always about respect before popularity. If you're trying to be popular, it's not going to end well because there will always be people who don't like you. Build resilience--Being able to function as a strong leader under severe circumstances is critical. How do you handle pressure? You have to be able to function calmly, rationally when in a crisis. You can't blame other people and you can't avoid the problems. Work at level--This is a common problem throughout organizations. You are paid to do a certain job and that is what you have to focus on. Don't do other people's work for them. If someone isn't doing their job as the leader you can't just jump in and do it for them. First of all it's robbing that person of the opportunity to improve, but you are also wasting time that you should be spending on your own work. That's why a lot of leaders end up working 80+ hour weeks. It's because they are working on the wrong things. Master ambiguity--As a CEO pretty much everything you deal with is in shades of gray, it's not black and white. But you have to be able to translate from extreme uncertainty at the top to extreme clarity at the bottom. Your people have to understand what is required of them, how they add value to the business, how they fit into the mission of the company, etc... Make great decisions--A great decision will be timely, you can't act slowly. A decision that is 80% right today is infinitely better than a decision that is 90% right next month. Most of the time we hesitate on decisions because we are afraid to get it wrong. You have to know who to consult,how long to consult, you need a strong line of accountability to make sure all available inputs are there, etc.. Drive accountability--Having someone who is singularly accountable for delivering something is critical. Single point accountability has a completely different energy to it then when things are shifting around multiple people and teams. But to really have accountability you have to empower people correctly. Accountability without empowerment is just cruel. Now more than ever we need to take a step back to define what it means to be a leader and what great leadership looks like. But this isn't easy to do. In fact, many business leaders struggle with this. You cannot become and build what you don't define. Martin's early yearsParents greatly valued education and enrolled him at St Joseph's College Hunters Hill. After school he went to university to study law, where he found himself in an unstructured environment compared to the highly structured one in his early education. As a result, he took time to regain his balance and go back to the values that he had learnt early on. His own Resilience Journey Never one to dwell on failure or falling short, he always doubled down even from a very young age. It was always about giving his very personal best and he always seeked to do better than the day before. He realised that one could make big mistakes that weren't fatal; having no fear from failing is a very important element to being resilient.Techniques for ResilienceThere are a few techniques on how to build personal resilience. Focusing on Elements one can controlNot getting too caught up in elements that you can't control and instead spending time on things that you can makes a huge difference; Martin refers to the book “The 7 Habits of Highly Effective People” by Stephen Covey PerspectiveHaving the perspective on what is going on, no matter how bad the circumstance gets with the pandemic, we will look back 10 years from now and there will be some good learnings and changes. A time of personal resilience building for MartinMartin experienced personal resilience building about 20 years ago. During this time he experienced a period of sustained pressure; he first moved to QLD, had taken on C-level role, was studying for an Executive MBA; during a hostile takeover and he had to handle all of elements at once. What he initially thought of doing was to take off one of those elements; however, he wanted to further his career into a more demanding C level role and if couldn't sustain this, he wouldn't be able to in the future. Having a reminder that this sustained period of pressure is what future roles would have helped him continue on. At end of it, he had a tremendous amount of confidence knowing that he could step into any situation and handle it. Techniques that Martin usedHe was in survival mode at times and used 15 minutes to reset. He also spent time working on hard constraints and then allowed some elements to be more flexible. Leaders during COVIDAt the moment leaderships skills are being put to the test. The key is to look into outputs, not inputs; concentrating on the value and value alone. Leaders need to define and articulate what adds value; companies often lose sight of this. It is the leader's role to eliminate the non-value items and focus on items that will make a difference. Example: One of the organisations that he worked with had a team that created processes and procedures; the problem was that there was virtually no impact on the outcome; there was a real disconnect. In every team needs to be outcome driven such as the processes/procedures need to reduce time, save money etc. Creating brain space for leadersMartin refers to “The Leadership Pipeline: How to build the leadership powered company” by Ram Charan, Steve Dotter and Jim NoelLeaders need to have brain space to do their jobs; the below Leadership pipeline book breaks down different levels of businesses and giving each level clarification of what they should be concentrating on. Many leaders/managers are overcompensating and drilling down too deep for their level which takes away from the role that they should be doing. Remote leadership Prior and during COVID leaders are still managing people and to do this successfully you need to provide the following framework: 1) Clear Expectations2) How they are tracking based on those expectations3) What their future holdsUsually, you can rely on the micro conversations to further clarify or obtain feedback but COVID has challenged the relationships that rely on this; if you have completed the three above elements it enables flowing leadership conversations. Creating/continuing a healthy culture during COVIDCOVID has added the complexity of different circumstances for each individual e.g. working from home environmentsIt is about making people aware of the following elements: - The company's why and linking the purpose - What creates value for the company as a whole- What is the strategy in the long term- What are tactics the we will use - What the company needs from you todayEvery layer of a business then communicates the above but it can potentially change the message from the top, down; so it is really important that one sets the expectation on oneself and check-ins to see how others interpret that day to day. Enabling others to meet expectations with all the external factorsIt comes to down to understanding humans.If we have open conversations with people and finding a bridge between their personal circumstances and what the organisation needs It is ultimately a give and take relationship. Making the decision to pursue your purposeAbout 14 years ago he realised that what he was put on this planet to do was not what he was doing; he knew that he wanted to have a big impact on people. He realised that every time that he has stepped out and moved towards a goal that he put everything towards, it worked out. If he goes hard and puts everything that he knew about being successful that it would work; he believes that everyone is like this and that it is fear that holds people back. During his last years at CS Energy, he wanted to have a go and take a risk on what he wanted to do. He was working with Rachael Vickery, a high-performance coach, she helped him map out what drove him. He didn't want to leave anything in the tank and to boldly go after what he wanted. Most constraints are artificial and stops them from doing what they could do. These commitments are constraints and by suspending them it enables people to unravel the possibilities. During this process, personally he took the time to test the market and see if he could make an impact in the highly competitive leadership development. Going out there confidently and testing the market for 6-12months; the worst that could happen is that he looks to find his next job in 12 months' time. Martin comments that he was always happy doing his C level roles, giving that period a 8-8.5 out of 10 of happiness; however 20% of his was a daily grind; the level of satisfaction now from “Your CEO mentor” work is 11 out of 10 as it is the 80% of what he loved in his C-level role that he is doing 100% of the time. Martin's mistakesAs the old saying goes “you never fail as you are always learning” and Martin finds that his is true. He believes that in every failure that there is something you can take out of it to move forward. 1. Not respecting how much his parents had invested in his education and dropping out of university but only from that perspective as this decision but him on his own path.2. During is his first C-level role one of his team made a multimillion-dollar mistake; although the stakeholders wanted the team member to lose his job, Martin viewed the failure as a mistake that the person wouldn't make again and would be at a competitors advantage if he were to go an work for them. “Good judgement comes from experience; experience comes from bad judgement” Will Rogers 3. One of the most common mistakes as a leader that he has also made is giving too much rope to a person when they didn't have the maturity or capability to do it. When you give it to the right people it works like a charm but at the wrong time it makes you look like an idiot and them look like they don't know what they were doing. You need to have the right balance between support and freedom; e.g. accountability, empowerment and how close you need to stick to them. “Trust but verify” Ronald Raegan The key is to understand where they are and asking people earlier if things aren't 100%; understanding the inputs early is crucial if you can't see the outputs. What is next for Martin? Leadership beyond the theory course Leadership Beyond the Theory course which starts in March 2021, and the No Bullsh!t Leadership book which will be published in the US on 31st August 2021. Ultimately Martin loves barriers as it shows him that he is on the right path; it is just the matter of getting over the barriers where many others would turn-around. Our Host Benoy Thanjan Benoy Thanjan is the Founder and CEO of Reneu Energy, as well as an advisor for several solar startup companies. Reneu Energy is a premier international solar energy consulting firm and developer, and the company focuses on developing commercial and industrial solar, as well as utility-scale solar plus storage projects. The company also sources financing for solar projects and hedges both energy and environmental commodities. Benoy received his first experience in Finance as an intern at D.E. Shaw & Co., which is a global investment firm with 37 billion dollars in investment capital. Before founding Reneu Energy, he was the SREC Trader in the Project Finance Group for SolarCity, which merged with Tesla in 2016. In his Business Development role, he is focused on building and maintaining relationships with CS Energy’s solar engineering, procurement and construction (EPC) customers in the Northeast and Midwest regions of the US. Leveraging his strong solar engineering, development and project management expertise, Kevin works with customers to create the most cost effective and productive solar facilities possible. Kevin has developed, designed and installed over 230 MW of solar photovoltaic systems for over 40 projects across the US and internationally, including engineering and constructing CS Energy’s first international solar project in Israel in 2016. Throughout his 15-year EPC career, he has proven to be an exceptional problem solver with an attention to detail who continues to be an asset to the customers he serves. Matt Tripoli Director in Project Development at CS Energy Matt Tripoli is responsible for the development of new utility-scale and distributed solar and storage projects for CS Energy. He began his work in solar development in 2012, and he has been part of the acquisition, development, and operation of solar and energy projects in multiple markets throughout the US. Mr. Tripoli has also developed utility-scale natural gas, landfill-gas-to-energy, and wind projects. In total, his development efforts have resulted in over 150 MW’s of operating distributed generation projects. His diverse energy industry background includes work supervising distribution system design at PPL Electric Utilities, and asset electrical engineering support for Chevron’s operations in the Gulf of Mexico. Episode #11 // Now, no one can accuse me of not taking on the big issues in this podcast, and this one is particularly vexed because, although there's almost universal acceptance of the value that a diverse team brings to an organisation, very few organisations actually have a diverse workforce.In this episode, we question why it’s so hard to create this.
