#73 What’s Wrong with the P&L Account with Susana Serrano-Davey

As the finance lead, you probably present the business profit and loss account at many of the business meetings you attend. You place huge value on the financial results of the business each month or each quarter. But is that correct? Does the P&L account tell you what you need to know? Does it paint an accurate picture of business performance? Sometimes it does, but quite often it doesn't accurately reflect the economics within the business. The P&L account tells you what you spent money on, your cost centre structure likely tells you who spent it, but neither tell you why you spent it. Is an adverse variance really bad? Is a positive variance good? The answer is not always. Unless you know the why, and also understand the economic engine of the business you don't know. You probably grappled with the two fundamental accounting concepts of prudence and accruals when you passed your accountancy exams. Accruals are all about matching costs with revenues, while prudence is about taking account of liabilities as soon as they arise. But we are in strange times where we seem to like capitalising our empty office blocks and hardly used company cars while we write off our investment in digital sales-generating assets as soon as we spend the money. In the podcast, Kevin Appleby and Susana Serrano-Davey discuss these and other issues and conclude you need many more metrics than those in the P&L account and a much deeper understanding of your business through an economic rather than an accounting model. We didn't mention it in the show, but Doug Hicks has written an excellent book about what's wrong with the P&L account and why you need an economic model of the business. On this podcast, Kevin and Graham will be chatting about the past, present and future in regards to business and life! 2020 vision and the next 100 days So, what does Graham have planned for the FIRST 100 days of 2020? Graham hopes to have launched his new business by March. Then he will have achieved stage one at least! That is the priority. The other thing is, with bringing Ellie into the company, Graham will be relaunching the website. Additionally, he is focussing on new ways that Finely Fettled can help people - particularly regarding affluent data. With the advent go Ellie coming along, Finely Fettled has looked into affluent data. In particular, he's been looking at how to access those when you don't have their name and address. So, Finely Fettled will be launching the UK Affluent Address Database, and that will be an address database of the most affluent people in the UK. It's very similar to the service Graham talks about in episode 164 - Partially Addressed Advertising Mail. Address only data is the gap in the market Graham and Ellie see. The results people are getting from this type of data are really quite impressive. In summary, and so you can all keep Graham to his Business resolutions (!): Launching the new business. The start of the podcast It was on the 10th January 2016 that The Next 100 Days podcast released its very first episode. 4 years of the podcast and over 200 episode - what an achievement. John Lamerton is a “routine freak” - or so his wife says and after chatting with him I tend to agree (in the nicest possible way!). John loves a routine and his new book “Routine Machine” explores how you can too. In fact John promises that you can get results!One routine I’ve maintained for 2,240 days is waking up sober. Did I do it through John’s book? Nope - it wasn’t written then (I read another great book with 164 pages). But it’s the one routine I’ve maintained every single day and one I often don’t give myself credit for. You see it’s become so ingrained in me that I simply don’t drink. Being sober is normal for me today. Now am I being oblivious to the fact that I may drink one day? Absolutely not. I know I’m only ever an arm’s length away from a glass of Pinot. But today I have a choice. It was a hard-won one. It was very costly and I don’t mean financially! Today I am sober.  I don’t have to drink when I feel happy, mad, sad or bad. I simply have to ensure that when I feel irritable, restless or discontent (or my emotions run high) I do something about it. I talk to someone and tell them what’s going on with me. God (or my dog) works for me if I can’t talk to another human.  I usually have to write it down and look at it (some would call that journalling, I don’t, I call it looking at the facts!). A friend reminded me that if I can do that, I can do anything. And so can you. Anything is possible.And that’s one of the things I discuss with John. What do you do if you want to create a new routine, but you’ve tried before and failed. Perhaps you’ve tried to write a book and haven’t got more than 100 words down (or is that just me). Or you want to lose weight/buy a house/get fit/eat healthily/insert anything else here you want to do. No matter what routine you want to bring into your life it is possible to change. Routine Machine by John Lamerton Kevin Appleby has been reading John Lamerton's new book Routine Machine. He said it was one of the best books he's read recently. No feint praise from Kevin, as his Kindle is hot from use. Kevin (not sucking up to John) said "it's the best book he's read this year. We're recording in August 2019 too! What he liked about it was ease of reading. John tells us he has a better editor (Greg) for this book. What is Routine Machine About Another podcast host spotted John's self description of being a lazy entrepreneur. He thought it wasn't ideal. John didn't like the podcast hot's first suggestion but the conversation later came round to the things that John does to enable him to be a lazy entrepreneur. And that was routine. Although John said he'd never write another book again, he did. On holiday, he wrote stuff into a note book. But for John he could not make it work. Graham plans to swerve Hal's book, and Kevin had a similar reaction to John.   #ALB54 - Routine Machine   This episode is a little different from the norm - it’s a LIVE reading (complete with some stumbles) of a few chapters from John Lamerton’s latest book on habits and routines - Routine Machine.   Why did John write a morning routine book? Last August John was on holiday in sunny Corfu with his family, whilst there he started plotting out some notes, he did this with a view to writing a potential second book, a follow up to the successful Big Ideas... for Small Businesses.    John famously said he was never writing again, he was NEVER doing a second book, but four or five pages of notes later it became apparent that he was in fact going to be writing a second book. This podcast takes a look at his new book, Routine Machine, which is available from the 11th July 2019.   The power of routine, not just a morning routine but successful strategies and daily habits to make you more successful. It is written primarily for small business owners - if Big Ideas... for Small Businesses was about focus, doing the right thing, choosing the right thing to focus on, then Routine Machine is about doing the right thing consistently, every time, habitually….. ROUTINELY!   How many days does it take to form a habit? John earned £13.51 in his first nine months in business.   Nine months later, he quit his job. Nine months after that, he was earning over £100k a year.    Warren Buffett bought his first stock in 1941, he was a millionaire by 1960 and surpassed the $1 billion mark in 1986.    $19 billion of his $86 billion-dollar fortune has been made in the last 2 years.    It’s going to be a while before you see any feedback or results from any changes you make now.   When John replaced his go-to lunch of beans on toast with a healthy green juice, he saw absolutely no effect on the first day, or the second, or the third, but 30 days later he could see a difference. A year later and he looked like a different person. There is always a delay between the routine change and the feedback, that is perfectly normal and to be expected.    John and Jason discuss why expecting instant rewards just doesn’t work.   There is always a delay between the action and the result. That concept can also work on a negative point too - one KFC now and then isn’t going to make a huge difference, but a KFC a few times a week might, and a KFC every day almost certainly will. The little habits and routines that on their own seem so small and insignificant, when rolled down the hill of time, yield massive snowballs”.   'If you want new results, you need new routines, but they've got to work for you. copying someone else just isn't going to help in the slightest. John Lamerton is a self-confessed "lazy" entrepreneur and investor. He doesn't like working harder than he needs to, yet he used to work 100+ hours per week, and saw pulling all-nighters as a badge of honour - something to be proud of. His lightbulb moment came whilst sat in an MOT garage just after the birth of his first child, when he realised that the business he was building may well give him a huge pile of cash, but it wouldn't give him the LIFESTYLE that he truly wanted - to be there to see his kids growing up. John went home that day, and tore down his empire. He stood on the ruins of the massive corporation he was building, and laid the foundations for what would come to define him - as a builder of "Ambitious Lifestyle Businesses". True to this "lifestyle business" ambitions, John massively reduced the hours he was working, from more than a hundred per week, to around twenty per week. And yet, by applying the principles that John talks about in his book "Big Ideas... for Small Businesses", he saw his income RISE despite working less hours. Now a reformed "ex-hustler", John mentors other small business owners, teaching them how to grow their businesses - get more customers, and make more money - WITHOUT working harder. A harsh critic of many of the so-called "gurus" who claim to have the holy grail to business growth (which is usually either "work harder than everyone else", "copy my 147-step funnel" or "send me another $497 and I'll tell you the secret"), John likes to talk in no-nonsense plain English. He also keeps things nice and simple. Most small business owners don't need a 147-step marketing funnel, or a 15-page ebook as lead bait. What they DO need are a handful of simple, practical tools and tactics that they can easily and regularly deploy whenever they need new business. John Lamerton is a best-selling author; entrepreneur; and mentor to small businesses. He hails from Devon and is a passionate Plymouth Argyle fan. John has just published a new book Big Ideas for Small Businesses and joins the podcast to tell us about the personal journey that inspires the book. John Lamerton started off as a civil servant and became a self-taught marketer. It was the early 2000s and he read a lot about the dot com millionaires. He registered domain names and waited for the phone to ring. But it didn't. He started the business with £100. He learnt how to monetise the traffic he attracted to his sites. All this before to leave the day job at the council. It took him 9 months to earn his first cheque - £13.09! 3 months past time he went part time and 3 months later he started working for himself. His first development book Internet Marketing for Dummies. Didn't really help him. He learnt more from hours in forums, asking and understanding questions. John Lamerton - Big Ideas for Small Businesses At the time, the press was all over the dot com millionaires. He was 22 at the time. His heroes at the time were only burning VC money. He recognised this and reflects he should have been worshipping at the feet of his first mentor, Clarke. Ask Ask Ask for advice from a mentor He was 2 years ahead of John on the journey. John contacted him and said, “Hi Clarke, I'd like to do exactly what you are doing please! Could you tell me how you are doing it?” Clarke's answer? “Yes, of course I will”. The first tip: Find someone who has been there. Book, YouTube videos. PICK THEIR BRAINS. Clarke got the good feeling from seeing a protégé doing what he was doing. The mentor relationship has blossomed into a life-long friendship. Now their respective son's ae helping each other on YouTube! John had a remarkable run and was soon earning £300k a year from the internet. He thought he was God's Gift to the internet. Branson and Sugar were his idols. His first hire was 2003 and by 2004 he had 15 staff in 2 offices. He became a full-time HR officer, and he hated it. John left the business in 2005, it was not the business he wanted. He was in full control and he'd created a monster! What did he learn? His learnings from that period came down to who he was hanging around with. His contemporaries all wanted to be super-successful internet millionaires. Was he thinking big enough? A potential business partner expected he should be earning £100k per month just from the deal with him. Again, was he thinking big enough? Therefore, he needed to scale, he needed staff, offices etc – WITHOUT THINKING DOES HE REALLY WANT THIS? He is a now a big proponent of LIFESTYLE businesses. With his meteoric rise in the early stages of his business, John started to forecast what he could earn in the next 10 years. Tens, Hundreds of Millions. The thing is he realised that those businesses are entirely different from the business HE WANTED TO RUN. Now, he realises, business is about the lifestyle you want, whatever that means to you. He recalls from Alan Sugar's book. One line leapt out at him “I never really saw my kids when they were growing up”. He had a 3 months old baby. He realised he was running the wrong business. Branson's book also had the same absent father comment. Instead of working 100 hours a week, he decided to change. Lifestyle. It's something a lot of male business owners don't appreciate.
