The Appeal of South Africa in the Customer Experience  This week's guest is Ron Dull, founder and managing director of Lookout Advisors, a customer experience (CX) consulting practice that specializes in CX transformation and contact center optimization as well as strategic services for CX solution providers. With more than two decades of experience in CX with brands, business process outsourcing (BPO) companies, and as a consultant, Ron brings global insights and valuable perspective to his practice. In this episode, Ron discusses why South Africa is an emerging location for CX delivery, the unique benefits South Africa offers, and how impact sourcing creates positive ripple effects throughout South African communities.  A Diverse Background in CX  Ron began his career journey in CX more than two decades ago. A few years out of graduate school with a background in engineering, Ron worked for a consulting and systems integration firm. He was tasked with helping companies design their voice and data networks as they created more centralized contact centers in the 1990s.  In the beginning, Ron did very technical work for clients but within a few years he expanded to work on customer relationship management (CRM) solutions as well as self-service solutions for clients. This ultimately led to a fulfilling career consulting with companies on CX and customer care strategy and operations with midsize and enterprise organizations.  Ultimately, Ron wanted to expand his CX experience in a more hands-on role, so he joined a large customer care contact center global outsourcing company where he ran operations, managed client relationships, and performed several other functions.  After working in this capacity for a number of years, the entrepreneurial bug bit him and he formed Lookout Advisors, combining his passion for CX with his background in consulting. Lookout Advisors is a boutique CX-focused consultancy comprised of experienced professionals who focus on CX transformation and contact center optimization for global companies. He consults with companies that run their own contact centers supporting their own customers as well as businesses that provide CX services such as outsourcing firms and CX technology companies.  The Top 5 Unique Benefits of South Africa in CX  Having worked in CX in virtually every geography around the world, Ron noticed multiple unique and powerful benefits of South Africa in delivering rewarding CX for many types of companies.  These unique benefits became increasingly clear several years ago when Ron was working with a client and with the Business Process Enabling South Africa (BPESA) industry association which represents the customer care and outsourcing services industry.  Among the many advantages of bringing customer experience work to South Africa, Ron has categorized them into five primary merits.  1. South Africa Is a Low-Cost Offshore Geography for CX  South Africa is an offshore geography that offers low costs only modestly higher than traditional offshore geographies. These costs are typically significantly lower than nearshore locations with close proximity to the Americas.   2. Sophisticated and Stable Business Environment  Plain and simple, South Africa makes it easy to do business. The regulatory structure encourages investment. It has a sophisticated and stable business environment along with an infrastructure that facilitates high-quality business offerings to diverse clients. It has a world-class banking industry and an innovative technology infrastructure with widespread fiber optic network connectivity. The government and customer care outsourcing industries have collaborated to create a supportive environment to bring new jobs to the country while attracting businesses and investors.  3. Strong and Educated Labor Market  With a population of 60 million people and more than 30% unemployment, especially with the young adult population, South Africa offers a strong labor market with a high demand for jobs. It is estimated that more than 250,000 people in South Africa work in the customer care and outsourcing industry with significant room for growth to attract and retain more talent.   The South African labor market is also well educated, with high-quality primary, secondary, and university opportunities along with a number of trade schools and two-year colleges that provide talent to the customer care and outsourcing industry. Indeed, South Africa offers a valuable opportunity to attract and retain high-quality talent.  4. A Well-Distributed Population   Although there are three primary metropolitan areas in South Africa (Johannesburg Durban, and Cape Town), the population is well distributed throughout the country with several second and third tier cities that also offer work-in-office and work-at-home employment opportunities.   5. Native English and Diverse Language Capabilities  Finally, South Africa offers strong language capabilities to build human connections throughout the customer journey. English is the native language for millions of South Africans and it is the primary language for education and business in South Africa.   Similar to the British accent, the South African accent is also a strength that many customers find appealing. Moreover, the significant European influence in South Africa presents a wide availability of other languages such as French, German, Dutch, Portuguese, Indian, and more. Because of its stability and opportunities, South Africa also attracts employees from neighboring African countries where other European languages are spoken, further increasing the language offerings and capabilities of its diverse workforce.   How South Africa Has Evolved in CX Delivery  For the past 15-20 years, South Africa has served as a well-established outsourcing destination, primarily for the European market with excellent connectivity to the United Kingdom, the Netherlands, and Germany.  About 10 years ago, U.S. companies began exploring possibilities in South Africa. Over the past five years, the customer care industry in South Africa has taken off in global markets, particularly in the U.S. and Australia.   South Africa has emerged as a destination for offshore English language customer care services and in 2021 it was named the most favored offshore CX delivery location according to the Ryan Strategic Advisory Annual Front Office BPO Omnibus Survey, placing first out of 53 locations.  Today, a diverse set of global companies offer CX from South Africa, both in-house and outsourced. There's a good balance of South African owned outsourcing firms of various sizes in locations throughout the country. This is combined with the presence of large global entities. The growth continues as new investors, companies, and outsourcers are attracted to South Africa.  Providing CX Across Industries  Although there is a presence of diverse and emerging industries turning to South Africa for CX support, there is a particularly strong presence and long-standing expertise in financial services, travel, tourism, and retail.   Much of the CX talent brings an expertise in the travel and retail industries because of the significance these industries play in the South African economy. That said, the well-educated South African labor market is skilled in providing excellent customer support to diverse clients, ranging from European retailers to local South African utility providers.  Who Should Set Up Shop in South Africa?  Although South Africa is not the right fit for CX delivery for every situation in every company, it offers many benefits for a variety of companies across industries. To evaluate whether South Africa is the right option for any given company, Ron recommends considering a few key questions.  Where Do You Want to Serve Your Customers From?   Consider onshore, nearshore, and offshore benefits. Cost, language, outsourcing providers, education, and technical capabilities are all important elements to evaluate when choosing the best location for CX offerings.  If South Africa Is the Right Fit, Should You Build, Buy, or Partner With a BPO?   If a company decides that South Africa is a viable destination for their CX offerings, the next consideration is whether they will be providing internal or outsourced CX. It is important to assess the marketplace and identify the right strategy for each operation.  Is it worth buying in South Africa to set up internal operations, as multiple Fortune 500 companies have done to service their own customer? Or, is it better to partner with an existing outsourcing firm that already operates in South Africa? This option offers varied choices, from local and regional to global players.  It is also important to consider location within South Africa, with each of the three major metropolitan areas offering different strengths and opportunities. Through it all, Ron and his team at Lookout Advisors help clients identify the right partners and vet them to determine the best fit.  Impact Sourcing to Support Communities  As part of the considerations in determining the best location and outsourcing options for CX, it is important to factor impact sourcing into the equation and its ability to create a positive effect on local communities through jobs, infrastructure, opportunities, and the economy.  Impact sourcing is the concept that CX is more than simply opening a contact center and employing individuals with competitive wages and fulfilling careers. There is a broader impact beyond those direct employees, and the ripples are felt by their families, their communities, and beyond.   This broader impact is important to consider as part of socially responsible business practices. BPOs can empower global brands to improve outcomes by hiring and providing career development and growth opportunities to individuals in areas with limited employment prospects. This carries significant weight in South Africa, for example, given the high unemployment rates and the need for work.  This impact is evident in an example Ron shares from one of his clients who is investing in a small rural city outside Kruger National Park in northeast South Africa. Although a fairly rural area, it offers several sizeable population centers well-suited to customer service with an educated workforce and strong English language proficiency. Opening a contact center in this area generates career and job opportunities for the community. But the impact extends beyond the employees and their families to include such things as technology infrastructure improvements. The city center, for example, didn't have fiber optics but with the new contact center locating there they will have fiber connectivity in the city center, creating new technology opportunities for the entire community.  What Ron Does for Fun  Fun is all about family for Ron. With a large extended family and four children of his own (one at home and three dispersed throughout the United States), Ron enjoys much of his free time with his family.  He also has a great affinity for travelling and experiencing different cultures and places. When it comes to building your board, what are the most important things you need to know?   Today's shorter, snackable episode was taken from a session Roland Frasier did at this year's Scalable Impact LIVE. It was very helpful for the sold-out crowd, so we're passing it along to you.   Listen in for some expert tips on structuring your board and advisors.   Your Business Needs a Board-Friendly Structure    The two boards that will be important to you are:  your board of directors your board of advisors.    They're two very different things. A board of directors has power; a board of advisors does not.   There are also a few different types of entities you might choose for your business: a corporation an LLC (limited liability company) an LLP (limited liability partnership) an LP (limited partnership)   And there are at least 8 different objectives to consider: Limiting liability Having a different cap table (who the owners are) Saving on taxes Whether you want income to pass to you personally or not Preferential law Geographic diversity Funding-friendly  To prepare for sale   Where Do You Want to Hold Value?   What is the value of cash? We don't typically leave it all in one place in a company. We put the value of a profit center in one entity and we'll put tangible assets in another company. You can also put intangible assets in another company. And intellectual property in a separate company. And create license relationships back to the original company.   How this all shapes up is the goose and egg structure. We like to be able to exit part or whole of the company. If you structure it properly, you can keep the momentum and still sell the thing that makes the money. Roland recommends that you don't own your business individually. He doesn't own anything in his name. He has no net worth per se, but he has plenty of money. He recommends having a holding company that owns all your assets. It gives you so many planning options.    Then you have your primary operating entity. Roland and his partners have a separate company that they put all their shared resources in—their media properties, finance team, sales team. They put all of their employees in one company. Then, if you sell one of your companies, you don't lose your team. Or you can sell a company without losing your intellectual property. There's nothing shady about this. It's all in the documents.    The next thing you want to think about: what if I want to have a new product line and want to separate the liability for that from my existing company? You can do this. It's a good idea. You can have a separate company. Or you can transfer some of the risk to investors without giving them any more ownership. Give them more equity in the new unproven company, not in the holding company or the operating company.   Roland has found that this structure works really well. How does it relate to boards of directors and boards of advisors? You have your holding company. This will typically have a board of directors. They have power. They can vote you out of your company. Then there's a board of advisors. They don't have power; you're just asking them for advice. 226 The Work of One Preparing for Conversations & Choices in Your Family Business I Help Build Your High Performing Team and Make Your Bigger Bolder Impact Get What You Need from Your Team – Even if they're family Important first step – family businesses can struggle with feelings of obligation or entitlement between the Now Gen and Next Gen Often assumptions are what drive the path of the Next Gen into the business. I've seen it so many times.  A Next Gen feeling the weight of responsibility to run the business, generate profits that will support the employees, family members and Now Gen through retirement. Often, underneath is a lack of confidence and an uncertainty about desire. Most often family members fear and worry about what might be a difficult conversation. They have assumptions about how the conversation will go and the reactions of close family members.   It is especially difficult to have the tenacity required to initiate what might be a tough conversation if we aren't clear about what we're asking for. When I begin working with a client who has not engaged in self-discovery there is usually knowledge about what they don't want  - Often – I don't want what is – but no clear idea about what they do want. And….they usually have not identified the key reasons WHY they don't want the current circumstance. Is it fear, lack of confidence, staying silent rather than speaking up, how they are being treated currently…… The list goes on. Ideally, each family member will take time to clarify what he or she desires from the business.  If they current circumstance is not what is desired learn why – all of this will help drive the conversation and path. EXAMPLE – 2nd Gen – 30's – Lacked Confidence – felt she didn't want to be a leader or couldn't be good at it. Not interested in running the family business No Creative Exploration – She saw only 2 paths – run the business – exit the business Self Exploration =Loved CFO work.  Did not want to run the business – Was a good leader – just needed to build her skills –  End result – CFO – hire a President – Build Leadership Skills   The Take Away Lessons from this example:   First Explore Why You don't Want to go Down the Current Path   Lack confidence Lack knowledge or experience Feel unheard Feel powerless Feel lack of life balance Building resentments Things feel unfair Unrealistic Expectations – you or others.   Create a Clear Path – to a new possibility – Identify in Detail Future Desires Strengths Passions How Do You Want to Spend Your Time? Where Do You Want to Live? What Do You Want? What Do You Need? Get Creative Now that You're Clear About What You Want – How Can You Get There Time to Get Creative Creative Exploration Explore New Paths  Consider Alternate Options Identify New Possibilities What If………. Create Your Game Plan for Success In this episode we’re talking about developing the game plans to create success in different areas of life.  Most people would just rather play the game…or watch the game.  That’s a lot more fun than creating the game plans.  But winning the game starts with a good game plan and then playing to the plan. Creating the right plans and the right plays…or as we like to call it, systems…are key to accomplishing your dreams and goals. Can you imagine any sports team entering into competition without adequate preparation — or a game plan? Can you imagine showing up for the first day of practice and the coach saying, “Here’s your game schedule for the year.  Your position is written on the first page.  Just show up on time for each game and we’re gonna figure out how to whip the competition as we play.” Sounds crazy?!  It is!  Yet that’s how many people go through life every day. The failure to PLAN — to prepare a game plan — is one of the main reasons so many people fail in key areas of life.  Certainly one of main reasons people fail in business or in their financial life.  A key reason people fail to have the health or energy they want.  And a key reason people fail in relationships. Some people have never gone through a detailed planning process for something really important in their life.  Others have done some planning.  Some see it as a waste of time.  Others think it’s something only certain people need to do for certain things. Planning does take time. But it’s not a waste of time. Done right, it’s worth every minute it takes.  Your investment in strategic planning NOW will pay big benefits in the long run.  Big benefits in both time and money. Success is a Planned Event Success is not accidental.  It doesn’t just happen.  Success is a PLANNED event. A pilot needs a flight plan before getting off the ground. A house needs a blueprint before construction begins. A football team needs a strategy before playing the game. And YOU need Planning Systems to build a successful life. Planning means setting goals — both personal and professional.  And in setting goals, I’m not just talking about how much money you’re gonna make by a certain date. What’s Your Real Problem? Do you think your number one problem is lack of money or lack of time? It’s not. I’m sure you’re thinking, “That’s easy for you to say, Lonnie!  It’s not YOUR checkbook you’re talking about!”  It’s not your schedule you’re talking about! Let me explain. If you don’t have enough money to support your desired lifestyle, you have a problem with your money creation systems or money management SYSTEMS.  Do you hear the distinction I’m making? Lack of money isn’t the PROBLEM — it’s a SYMPTOM of poor money creation systems and/or poor money management systems. In the same way, health is a SYMPTOM of doing the right things in the right way.   For example, health the result of a well-planned, well-managed physical, mental and emotional life.  Focusing on just health will rarely accomplish your health goals.  It’s no more a plan for success than simply saying you want to be more healthy will make you more healthy.  Health is the result of doing the right things to make each system of your body work well and work well together. What Do You Really Want? Take an in-depth look at your life  —  every aspect of your life.  Decide what you want to achieve in your financial life, your physical life, your business life, your relational life, your spiritual life.  What you want your life to look like in each of these areas when it is at its optimal potential.  How you want to be viewed by your friends and family...by your next generations when they sit around talking about great, great grandma or grandpa you. What if you could write a plan of action for reaching your goals for each of these areas of your life? Call it a game plan if you will.  Or charting your course.  Or a blueprint. Where Do You Want to Go? But whatever you call it, you’ve got to first determine where you are now, where you want to go — and how you’re going to get there. If you’re like most people, at some point in life, you had some big dreams and goals. There was something tangible or intangible that you wanted to see happen in these key areas of life. But achieving your goals in any area of life means that area of you life has to continually grow.  The challenge is we get stuck and get used to status quo. What Does Growth Mean to You? Growth to you might mean increasing your income by $50k this year?  Or to you it might mean losing 20 pounds of fat and gaining 10 pounds of lean muscle.  Or maybe growth to you has nothing to do with numbers.  Maybe growth to you is about some quality or effectiveness you want in life.   Maybe to you growth means having a passionate romance with your spouse that is stronger every year of marriage.  Maybe growth to you is having adult kids who become better and better friends. But regardless of HOW it grows, these key areas of our lives MUST grow — or move toward dying. If you continue doing what you’ve been doing in any area of your life, the chances are pretty good that you’ll the same or worse outcomes in that area of your life. The Growth Cycle In fact whenever you start on a new course to pursue growth in some area of your life, I’ve found you’ll eventually go through — this cycle we’ve come to call the Growth, Plateau and Decline Cycle. You’ll start your growth in that area for awhile, reach a plateau, then begin to decline. Where are you in the natural growth life cycle now?  Are you bouncing from place to place depending on what area you’re focused on at the time?  It’s not unusual to move around a bit, but staying in the momentum stage is the optimum choice. But that doesn’t just happen!  The key to staying in the momentum stage is to plan for it — and put systems in place now so you can continue to  succeed. I know sometimes there is a bit of luck that goes into success…But the majority of the time luck has very little to do with success and when it does success that is real and sustainable usually happens when luck and preparedness meet. How Success Happens Success happens when opportunity and preparedness meet: People who create a lasting success do it by planning for their success. There’s just too much that’s out of your control not to have plans in place.  If you don’t think so, think again. The fact is that change is on the horizon in just about every area of life now and if it isn’t now, it will be.   Changes in the economy, new technologies, changing relationship dynamics, new health challenges from age or sickness. and much more — are mostly — out of YOUR control.  But that doesn’t mean you can’t exercise some control over your plans and process…what you plan to do and what you actually do in any are of your life to still make progress toward your goals, despite these external factors. The Primary System for Success Look, here’s a basic system for success.  A successful person — for whatever area of their life that is important to them— creates clear plans for growth and improvement. Then, if you begin to get slightly off course in that area of your life, you can respond quickly, get back on course, and still get where you want to go. Did you know that a plane rarely stays exactly on course straight to the destination?  There are way too many environmental changes to stay on course all the time. In reality, the plane rides you take, even in big commercial planes, don’t stay exactly on the course they have plotted straight from point A to Point B. The actual course of the flight looks more like this.  It weaves back and forth across the straight course line as the pilot constantly corrects for wind and drift. But do you still get to your destination?  Of course! Does uncertainty and change minimize the value of planning?  Absolutely not! As I have coached business owners over the years many have asked me, “Why should I make a plan? There’s just way too much that’s out of my control in this industry.” How would you like to fly on a plane with pilots who operated with that attitude? “Flight 123 is cleared for take off.” “This is your captain speaking.  I hope we end up in Chicago today.  We expect some high winds again so I didn’t file a flight plan.  We never stay right on course  anyhow, so it would be a waste of time to prepare one.  I’m sure we’ll get to Chicago OK, though. Enjoy the flight.” Sound ludicrous? It’s no more ludicrous than when someone says, “I can’t plan because some things are just out of my control.” That fact is that without the flight plan, the pilot wouldn’t know when the plane is off course — and he wouldn’t know how to get back ON course. Your life plan allows you to respond quickly to changes in your environment. The FAA made me file a flight plan in the first tiny Cessna I owned. And it made the pilot of the last flight you took on a jumbo jet file one, too. Chart Your Own Course Regardless of the size of your dreams for any area of life, regardless of the size of your bank account, regardless or the size of your business, regardless of the state of your health, you must file your flight plan.  You have to chart your course. Over the course of the next several podcasts we’re going to share with you our systems for success in planning. You’ll learn how to write your strategic plan for different areas of life…or for your business. But it won’t end there.  Remember the old saying about life being a journey not a destination? Planning never ends.  Not a once n done thing. There’s always someplace better to go.  A new level to go in your relationship.  A new business or career goal to accomplish.  A new level of inner joy or peace to attain. A new processes to improve. New people to mentor and develop. Strategic planning will help you lay the foundation for a more successful life or business.  This is the beginning of your systems for success journey. TAKE ACTION: After you listen to this podcast, take action on what you’ve just heard.  You’ve taken the first step toward turning your dreams for our life into reality by at least listening to a podcast like this to hopefully inspire you a bit.  But the best information or greatest inspiration won’t actually change anything in our lives unless we take some action on it…unless we do something about it.  So, we’re going to challenge you at the end of each podcast to take some action on what you’ve heard.  This is another system for success.  Always try to take some action on something you’ve learned that you think could benefit your life or those around you within as short a time as possible after you hear or learn that information. Where Have Your Super Dreams Have Become Your Settled for Realities? Here’s the action we’re going to challenge you to take as soon as you finish listening to this podcast. Pick up your pen, your phone or computer and write down at least three things you’ve dreamed about for some area of your life but where you’ve gotten use to a much lower standard of reality than what you had dreamed of.   Maybe you want to just pick one area of your life like your health or your finances and think of a few unfulfilled dreams.  If you picked your finances, maybe at one point, you dreamed of creating residual income or multiple streams of income and you’ve just gotten used to working a 40 hour a week job trading time for dollars.   Write down, “I dreamed of being financially independent by this age but I have settled for trading time for dollars.”   Or if you pick the area of your relational life, maybe you write down “I dreamed of having a passionate romance in my relationship with my spouse but I have settled for just being parents and roommates and making life work”. The task here is for us to get real with ourselves and identify the gap between our ideal vision for certain areas of our life and the reality you have become accustomed to. Stare that reality straight in the face and ask yourself, do you really want to reality or do you want to reignite your vision bad enough that you are willing to do the hard work of creating plans and disciplining yourself to implement those plans to start moving toward your vision?    Take action! Do it now!
