Grow My Accounting Practice | Tips for Accountants & Bookkeepers to Grow Their Business
Show Summary On today's episode of the Grow My Accounting Practice Podcast, we are joined by the insightful Crista Grasso. Throughout the conversation, she delves into several crucial topics that resonate with entrepreneurs looking to enhance their business practices. Crista begins by shedding light on the major culprits behind wasted time and reduced profits within a business. She emphasizes the significance of streamlining processes and eliminating unnecessary complexities, allowing entrepreneurs to regain valuable resources. The concept of a business being "lean, luxe, and leveraged" takes center stage as Crista discusses the importance of sustainable scaling. She highlights how adopting this approach can lead to efficient growth and heightened profitability, while also enhancing the overall experience for both clients and team members. Navigating the challenging phase between $500k and $5m in revenue, often referred to as the "messy middle," presents unique obstacles. Crista points out common blunders entrepreneurs tend to make during this critical stage of scaling. By identifying these pitfalls, entrepreneurs can make more informed decisions and chart a successful path forward. An innovative strategy that Crista introduces is the concept of lean strategic planning. Tailored specifically for small businesses, this approach contrasts with traditional planning methods. It empowers businesses to adapt quickly to changing circumstances and seize opportunities with agility. Lastly, Crista emphasizes the essential role of a SOL (Strategy and Operations Leader) in the scaling process. She explains how having a dedicated individual in this role allows the business to grow without solely relying on the founder. This strategic delegation ultimately leads to a more sustainable and autonomous scaling process. In this engaging podcast episode, Crista Grasso offers a wealth of insights for entrepreneurs seeking to optimize their business operations, navigate the challenges of scaling, and create a foundation for long-term success. All too often what businesses end up doing is they're very busy, they're working really hard, but the things that they're investing their time, their energy, their money, their focus on end up not being the things that are actually going to drive the revenue, the profit, the results, and the impact that they actually want in their business” - - Crista Grasso Ready to simplify and streamline how you scale your business? As visionaries, it is vital we create and embrace the flexibility to be able to pivot within our businesses and our focuses. Even if and when things are going extremely well, there is always development we continue to need as women, both individually and as an overall group, plus as CEOs. Unfortunately, the fear of making changes–especially big ones–is where many leaders end up stuck. The Kris Plachy Team has watched these truths unfold as we've worked with nearly countless female CEOs over many years. That's why I am so very excited to have my team with me for this episode. Recently, I made the decision to change up a lot of what we do and they agreed to come on the podcast to talk about things they've both seen and experienced. Michelle, Crista and Chelsea opened up about topics like filling the vision hole, reconfiguring the picture, reassuring your team, embracing the spirit of possibility, and much more. “I think all of us who run businesses… we have to have these moments where we're willing to be in suspension, in the in-between. Crista Grasso is the go-to strategic planning and systems expert for online businesses when they want to scale. Known as the "Business Optimizer", Crista can quickly cut through the noise and provide clarity on the core things that will make the biggest impact to scale a business simply and sustainably. She is the founder of the Lean Out Method, creator of the Lean Business Scaling System, and host of the Lean Out Your Business Podcast. In this episode, Dean Newlund and Crista Grasso discuss:What does lean mean? Eliminating waste to provide value Should you send an email or go for a phone call? The Cut, Hold, Keep, Change system Key Takeaways:Having a lean mindset in business is all about maximizing value while minimizing waste. The lean concept can be applied in every kind of business, not only manufacturing ones. Eliminating waste from your business process should lead to maximizing the value given to the customer. Think of any unnecessary complexity, or any inefficient system and cut it down while having the best interest of the customer front and center in your mind. Email or phone call? It depends on your business. If you're going for high volume, use email but if the service you provide is a more boutique, high-level experience, and you want a more personal touch, then go for a phone call. Before you commit to doing anything new in your business, take a look at your whole process and organize it into cut, hold, change, and keep. Keep must contain what's working while Change should have the processes that have value but might need some changes. Cut must contain the things that don't make sense and hold should contain those that you're not that sure of. "I'm going to make lean super simple. It's about maximizing value while minimizing waste. There is a ton of waste in what we do from unnecessary complexity to underutilized resources. The more we can minimize that, the more we could provide value to our clients." — Crista Grasso See Dean's TedTalk “Why Business Needs Intuition” here: https://www.youtube.com/watch?v=EEq9IYvgV7I Connect with Crista Grasso: Website: https://www.leanoutmethod.comLinkedIn: https://www.linkedin.com/in/cristagrasso/Instagram: http://instagram.com/cristagrassoFacebook: http://facebook.com/groups/leanoutcircle Connect with Dean:YouTube: https://www.youtube.com/channel/UCgqRK8GC8jBIFYPmECUCMkwWebsite: https://www.mfileadership.com/The Mission Statement E-Newsletter: https://www.mfileadership.com/blog/LinkedIn: https://www.linkedin.com/in/deannewlund/Twitter: https://twitter.com/deannewlundFacebook: https://www.facebook.com/MissionFacilitators/Email: dean.newlund@mfileadership.comPhone: 1-800-926-7370 Show notes by Podcastologist: Justine Talla Audio production by Turnkey Podcast Productions. Our Training Unleashed podcast host Evan Hackel sat down with Crista Grasso, the creator of the Lean Out Method, a simple way to grow a business to scale in the right way, by minimizing waste and maximizing efficiencies, and a known authority on helping global businesses simplify and scale. The two discussed the importance of growing your business to the right scale. What Do You Need to Focus on As You Scale? Crista says there are four factors to consider: Strategy, Planning, Systems and Team. One common problem is that when things are not working well, many companies assume they need to add more people. Yet the real problem could be something else: they don't have the right systems in place. And if they pause and simplify, many companies find they can stretch their people a bit further and align them with roles that will get more from the business. Where to Focus as You Scale If you can focus on your most important goals as a company – where you really want to be and what you really want to achieve – that will help you pinpoint activities where you can reduce your energy and your resources. Unless you have clarity of vision, everything will seem like an amazing opportunity and you can invest your people, time and effort in the wrong areas. So the first step is to clarify your vision, so you engage in activities that are directionally correct. On a Bigger Vision of Training Training plays a critically important role in helping a company grow to scale provided the company asks not only “what are we doing?” but, “why are we doing it?” Crista's One Biggest Tip for Members of the Training Unleashed Community “Have that clarity of vision,” Crista says. “If you know what is directionally correct for your organization, it will help you make the right decisions and help you grow to scale.” Learn more about your ad choices. Do you find it difficult to prioritize the most important things in your business? If you're like many of the clients we work with at Lean Out Method, then the answer is most likely yes. With a seemingly never ending list of things to do, how do you prioritize what's most important when everything seems important? It might not seem simple now but by implementing certain techniques in specific stages of business you can learn to clearly identify what is important and needs your attention now, what is important but should be delegated to someone else and what isn't important and shouldn't be done by anyone. When you get clear on your vision, your goals, your capacity and your commitments you can begin to evaluate all tasks using the PPV (profit, passion, value) Matrix. The PPV Matrix will help you plan out all of your macro events and activities on a yearly or quarterly basis. Once you know where you're going in broad strokes you can begin to employ the Eisenhower Matrix to help you organize your months, weeks and days. In Episode 73 of The Lean Out Your Business Podcast, Crista Grasso shows you exactly how to implement both the PPV Matrix and the Eisenhower Matrix so that you can avoid overwork and increase your productivity and profitability. Show topics include: 2:20 what leads to overwork and overwhelm 3:08 how to invest your time and energy into the things that matter most 4:00 getting clear on your vision before you plan anything else 4:08 the 4 core inputs to helping your make good priority decisions 4:24 the #1 thing you should be prioritizing 5:30 the area you have the most amount of flex space in 6:17 two techniques you can implement to always know you are working on the most important things 7:39 what is the PPV Matrix and why we refer to it as the million dollar idea evaluation 8:24 techniques to help you prioritize on a micro level 8:58 what is impact vs. effort and how to use that to weed out unimportant activities 9:58 what is the cost of delay 13:55 introducing the Eisenhower Matrix 15:50 examples of important and urgent work - things that you most likely need to do as the CEO of the business 17:23 what to do with not important and not urgent work 18:15 examples of not important but urgent work - things that someone else on your team can do 21:00 one thing everyone can immediately delete from their schedules 22:49 key reason most people get frustrated when planning Quotes from Episode 73 of The Lean Out Your Business Podcast: “If you're going to be doing something, you want to make sure that it's the right thing because there is nothing more frustrating than pouring a whole lot of time or a whole lot of money into something that isn't actually the most important thing to be working on, which you realize afterwards when you don't get the results from it.” [3:08] Crista Grasso “Cool. You have a million things that you want to do but how much can you realistically get done in whatever the time period is, whether you're looking at your day, your week, your month, your quarter, your year? What is your capacity and what's realistic, how much space do you have to actually say yes to things?” [4:44] Crista Grasso “If you have things in your business that you can do that are a combination of high impact and low effort, you do those all day long.” [9:22] Crista Grasso “It's a way of looking at your activities and your work and the things that you need to do, and looking at what's important versus what's urgent, to decide not only what should be done at all but what should be done by you.”
