I spoke recently on the development of the touch screen and how they havebecome so prolific that they are a definite driver distraction – forget the mobilephone the touchscreen is a good way to take your eyes off the road. So somereally sensible comment from the designer of the Apple iPod and iPhone Sir JonyIve who says that modern infotainment touch screens can't match the tactilefeeling of physical buttons. The former Apple design chief claims new car buyerswill drive demand for physical buttons to return to automotive entertainmentsystems. SAGE STEVENS interviews the man helping musicians regain their hearing, the inventor of the wireless IEM ear monitor, STEPHEN AMBROSE, on SHOUT OUT WITH SAGE. As confirmed by the WSJ, Rolling Stone and hundreds of other publications, Stephen Ambrose is a musician and heuristic scientist who is the original inventor and pioneer of the wireless IEM (in ear monitor) systems which are now commonly seen in the ears of performing artists all over the world. He was the first to provide & engineer IEMs for the Super Bowl, Oscar's, Grammy Awards, and all other major award/talk shows and films (E.T., Star Trek, etc.). After decades of touring with Stevie Wonder, Simon and Garfunkel, Dianna Ross, as well as providing them for or engineering them for hundreds of live stage, radio and television shows, Ambrose began losing his own hearing through the use of these devices and vowed not to continue manufacturing or providing them until he could discover the source of and remedy their dangers. There is a documented 77% global increase in hearing loss due to the use of the personal audio devices which copied his original IEM invention without employing the early measures he included to avert hearing loss. Ambrose just finished providing this technology for the recent Paul McCartney tour in the US and UK and currently, the hugely popular EDM band Odesza is touring with sets of his latest ADEL (Ambrose Diaphonic Ear Lens) IEMs having just released a new single LIGHT OF DAY which features a vocal pull from a folk song Ambrose released in 1972 called ‘Mary', on their final 'theme cut' of the single on their new album THE LAST GOODBYE. Ambrose's original invention preceded and formed the basis of the Sony Walkman, Apple iPod and all high fidelity portable personal audio devices (ear bud, etc.,) in use today. 22 years later on Tuesday 10 May 2022 Apple announced the end of production for the Apple iPod. The device had proven to be a real breakthrough digital device not just for Apple but for the music and the technology world. The iPod turned Apple from a nearly bankrupt company to an eventual $3 trillion behemoth. After 22 years since this product was designed and manufactured its chief architect, Tony Fadell, speaking at the Computer History Museum said “Apple iPod is the only reason why Apple is the company it is today”. The device inspired the creation of the iPhone. It also saved the music industry from piracy. Before the iPod, the music industry was plagued by a bestiary of piracy services - Napster, Grokster, Gnutella, Kazaa - that enabled people to get songs for free. Partly as a result, legal sales of CDs were down 9% in 2002. As the iPod bows out, the technology industry has to take lessons from the creation of this revolutionary product. One of those lessons is that it is not enough to just create a product the product has to make a difference. Have you noticed that there is a constant cycle of new product releases? Organizational quarterly results often drive these releases. Cars, smartphone devices, home automation products, applications all follow this pattern of release cycles. I believe the fear of being left behind is what draws people to upgrades. They don't want to pull out an old generation of a phone or drive an outdated car. Fast Release Cycles In most companies, product managers will make incremental changes while portraying them as revolutionary upgrades. They put minor innovations into releases to get customers to buy the upgraded version nine months later. Companies have made it a standard operating procedure to launch numerous releases of the same product with minor cosmetic changes. One example of this comes by way of Canon's cameras. Canon has a top-rated camera called the Canon Rebel that came out in 1990. Between 1990 and 2004, Canon released eleven versions of the Rebel. New versions of the product came out in 92', 93', 96', and 99'. The subsequent three releases (2002, 2003, and 2004) went through two releases per year. Here, you can see Canon accelerating releases of the Rebel's next version on an annual basis. Another example of an accelerating release cycle comes from the Apple iPod. From 2002-2007, there was a new release of the iPod every year. The iPhone updates at a similar rate. While these are some common examples, these fast release cycles also occur in other industries. They can be attached to fashion, home appliances, automobiles, and various things besides consumer electronics. Do Faster Release Cycles Hurt Innovation? Inside organizations, innovators want to create revolutionary products. The pressure to pump up sales comes from shortening release cycles with recorded quarterly profits. Pumping up products becomes a drug that many organizations get hooked on. It conveys a false sense of innovation capability to shareholders and investors. Organizations that get hung up on fast releases fail to make long-term investments into revolutionary products. They feed into the next release cycle, hurting innovation efforts along the way. Here is a personal example of a product I was involved in that was negatively affected by fast release cycles. The product was the 2011 HP Touchpad, based on some ongoing tablet work. As the CTO, I pushed for the creation while leading the Palm acquisition's due diligence. After the 2011 HP Touchpad was released, the board of directors discontinued it seven weeks later. Internal organizational fighting is what led to the ruin of the product. Proponents for traditional product release cycles were firmly anti-new products. They came out in force, preventing dollars from going to new products. They wanted the spending dumped into traditional HP laptop and printer products. These conventional products are low risk but don't add much value to products. At this time, HP valued good quarterly numbers over long time growth and the transformation of lives. Ultimately, this mindset resulted in the death of many other innovative products. Advice for Innovation Leaders As an innovation leader, you need to avoid falling into this trap. Incremental changes to existing products are not innovation but artificial marketing. Following the discontinue of the Touchpad, I announced that I was leaving HP. Dealing with the innovation antibodies in this situation was very frustrating. While this case was extreme, this is often the reality of innovation efforts. As we have seen, faster release schedules hurt innovation. The law of patience says that innovation takes longer than you think. Trying to force it into a release schedule is incrementalism, not innovation. The law of resources says that you should not tie your resource commitment to a release or budget cycle. An organization that focuses on accelerating release cycles is not doing proper innovation. As an innovator, it is crucial to fight the urge to be like everyone else.

Innovations can happen in any industry and a variety of different ways. Today we are going to take a deeper dive into part of the FIRE framework known as ideation. We will focus on combining individual ideation and team ideation. On today's show, we will discuss Walt Disney's "Plus it" approach and how it changed the customer entertainment experience. "Plus It" Walt Disney used a concept known as "plus it" to improve his company's ideation. He would tell his Imagineers (people who design the Disney experience) to "plus it" as a way to motivate them to take their work to another level. He challenged them to see what was possible and then encouraged them to take it a few steps further. "Plus it" is a technique to iterate on ideas without using any harsh criticism. It's about finding what is good about an idea and tweaking it to make it even better. The question is, how do you do it? The first step you need to do is to conduct brainstorming activities and set up a quota of ideas to iterate. You need to come at the problem from different angles. Good ideas will get people excited so keep an eye out for reactions. Remember, evaluation happens after, not during this process. After brainstorming, grab some sticky notes and crank out unique ideas. This is when individual ideation comes in to play. Do this for about twenty minutes and come up with a minimum of twenty ideas. Team Ideation The next step is to post and group ideas. Each person on the team posts and shares their ideas to the rest of the group by posting their sticky note on a board. This is done through a short and quick process. During this time, one idea may trigger another's idea. If this happens, write down the new idea and post it. If two people have similar ideas, post those ideas next to each other. The next step is to do team ideation or "plus it". One at a time, everyone chooses somebody else's idea that they like. Then, they ideate and build upon that idea and have others jump in. Throughout my work, I have found that around 30% more and better ideas come from this combination of team and individual ideation. I've also found that there is a collective ownership aspect of this that is elevated. People feel like more of a team and are more passionate and energized through this combination. Examples Walt Disney focused on making ideas better for many years and made it fundamental to Disney's culture. Many other organizations have embraced plussing it and have applied it to their organizations. Walt Disney made breakthroughs using his "plus it" method in many different ways. Walt applied plussing it early on at Disney with the idea of Disneyland. He came up with the idea for a Christmas parade going through the park. The financial people at Disney disagreed with Walt's idea as people were already going to the park and didn't expect anything different. Walt wanted to deliver an experience that was never seen before. Despite what the finance people had thought, the idea became a huge success and drew many more people to the park. Another example of plussing the experience was when Disney's ride Space Mountain was rebuilt for their 50th anniversary. They redid the whole ride and synchronized audio to it which created a completely new experience. The third example of plussing a product was when the Apple iPod and the iPhone came about. Steve Jobs cited the influence of Disney on his work many times. It comes down to the little things that most people don't notice but make Apple products stand out. Another example is Elon Musk's company, Tesla. The company has breakthrough features such as the summon feature. This feature allows you to call your car to come to a different spot and pick you up. The company is constantly adding features to their products and are never done improving. Disney is also constantly improving and innovating and will never stop plussing it. The last company we will discuss is Zoom, a sponsor of our show. In the last year, Zoom averaged 300 new features and does so every year. Eric and his team are constantly asking how to make the experience bigger and better. Summary Today we discussed Walt Disney's approach to "plussing it", which is significantly improving ideas and products by thinking differently and pushing the limits. Walt applied the concept to his early work at Disneyland and his hand can be seen all over the Disney experience to this day. The concept is about using each other's ideas for inspiration and building upon them without using harmful criticism. Improving someone's challenge instead of being an innovation antibody is key to plussing it. This all starts with individual ideation and combining it with team ideation to make ideas that stand out and are better.

It goes without saying that not all ideas are good ideas that lead to market winning innovations. Sometimes we need to remind ourselves that while failures will happen, we can learn from those that have gone before us in bringing innovations to market. This week on the show, we are going to look at the five worst innovation failures and see what could have been done differently. Five Worst Innovation Failures No. 1: The Apple Newton In 1993, Apple launched the Newton. While I tracked this product at launch, it was not one that I found interesting enough to purchase. It was not a success because it tried to do too much. What could have been done differently? Get the hardware right. Determine the most important features users are looking for. Establish a model of "continuous innovation" of adding features. Only release features when ready and at the quality customers expect. Palm learned from one of the five worst innovation failures. In 1997, Palm introduced the Palm Pilot, using the lessons learned from the Newton. Palm focused on the minimal viable product. Rather than doing twenty things poorly, the Palm Pilot did its core functionality extremely well. The Palm Pilot dominated the PDA market for years. Five Worst Innovation Failures No. 2: Microsoft Zune In 2006, Microsoft introduced their portable music player, Zune. It was Microsoft's answer to the Apple iPod. Even with a ton of marketing effort the product never took off. There was nothing unique about it that would cause someone to switch from using an iPod to take up a Zune. The product was finally killed off in 2011. What could have been done differently? To win you need to commit. Taking half a step by introducing a re-branded product is not a winning strategy. To win against an entrenched leader you need to out-innovate them. Five Worst Innovation Failures No. 3: HD-DVD In 2006, Toshiba, with support from Microsoft, launched HD-DVD which was supposed to become the Hi-Def successor to the DVD. Standalone HD-DVDs players were sold and Microsoft's Xbox 360 had a HD-DVD option. Most will not recall the HD-DVDs versus Blu-Ray wars. It was a direct repeat of the VHS and Betamax wars. What should have been done differently? HP should not have switched its position based on incentives. It injected confusion into the market and impacted its technical credibility with its partners. Ecosystem partnerships are critical for most, if not all, major global innovations today. Five Worst Innovation Failures No. 4: Samsung Note 7 In 2016, Samsung came out with the Samsung Note 7. This failed because it had a problem where it occasionally caught fire and exploded. Out of prudence, the phones were banned on flights and Samsung had to recall the entire line. What could have been done differently? Don't let the schedule dictate launch. Get the quality right. Customers will always reward quality with loyalty. Balance risk of new innovations. Learn from others. Five Worst Innovation Failures No. 5: TwitterPeek In 2008, Peek introduced Twitter Peek, a hardware device which allowed users to send and receive tweets using Twitter. It was the first Twitter-only mobile device. Peek took the minimal viable product to an extreme. TwitterPeek met broad skepticism in the press. CNN listed it as one of the top ten biggest technology failures of 2009, while Gizmodo went as far as to name TwitterPeek as one of the fifty worst gadgets of the decade. In 2012, Peek dropped all of its hardware devices and shifted to making software for OEM's. What could have been done differently? Be careful of going to extremes. Test/validate. Don't outsource everything to the big design houses. We can learn a lot from the innovation failures of others. Failure is part and parcel of the innovation game. Don't shy away from looking deep into failures to see what can be learned. Five Minutes to New Ideas An institution's impact should be measured over time. The ability to produce a great product or service is linked to the inherent drive for quality from the team who builds it. This week on Five Minutes to New Ideas we will talk about the importance of quality. There is nothing more important than to instill in ourselves, our children, and grandchildren a love for quality. Quality puts the value into everything. You should never stop asking yourself how can I improve on the quality of what I do?
