Was haben Güte, Hoffnung und Kindness, das World Economic Forum in Davos, eine kleine Tochter und Kuchen backen mit Transformation Leadership zu tun? Nun ja, sehr viel - wenn man Silvia Wiesner kennenlernt und von ihr lernen darf. Aber alles der Reihe nach: „Was mache ich hier? Ich kenne ja niemanden“. Es war September 2022 und ich war Einladung der wunderbaren Katharina Wolff bei den STRIVE Awards. Ich hatte die Ehre, in der Jury zu sein und da war es klar, dass ich beim Award-Abend dabei bin. Also reiste ich - alleine und ohne Entourage - in meine Traumstadt Berlin und stand mit einem Glas Wasser etwas verloren herum. Da sprach mich plötzlich Silvia Wiesner an und wir kamen ins Plaudern. The Inner Work of Inclusive Leadership “We need to be able to be so attuned to what's going out around you. And the only way to do that in a stable way is by being rooted in the way you are. In really understanding…OK, is this me? This constant evaluating.” In Episode 27, I am joined by Rose Cartolari, Founder and Director of RC Consulting, which specialises in Leadership Advisory and Executive Coaching, to discuss the inner work of inclusive leadership, primarily focusing on the importance of self-reflection and flexibility as a leader, and the dissonance between being a successful leader and an inclusive leader. Rose's interest in DEI is evident through her 30-year career journey. Rose has had experiences in management roles for large organisations such as American Express and UNICEF, and experiences teaching at elite business schools in the US and Italy, as well as co-founding and serving as COO of Scharper Pharmaceuticals SpA. Rose's experiences has empowered her to embark on a mission to bring diverse voices into all spaces where decisions are made. To accomplish her mission in promoting DEI, she is a TedX speaker, a co-author of Winning Mindset and she serves on the Executive Committee of European Women on Boards. She also sits on the Advisory Board of DiverCity magazine and is a member of the invitation-only Forbes Coaches Council. Upon exploring what DEI means to her, we speak about the importance of being an inclusive leader, such as the difficulties in balancing the intellectual friction between creating a culture of psychological safety and a culture that promotes freedom of speech, and the challenges technology and global ways of working bring to leaders in the DEI space. As we explore in our conversation, there seems to be a disconnect in what is required from leaders - as an inclusive leader, it is important to show humanity and vulnerability to your employees, but as a successful leader, it is important to show competence. The difficulties in balancing these intellectual frictions are what is dampening the efforts of leaders to fully embrace diversity, equity and inclusion.Rose mentions that in order to help them overcome these difficulties, it is imperative that there is a renewed focus on empowering leaders, not on fixing them in the DEI space. To finish our conversation, I ask Rose about how leaders can learn to embrace the inner work of inclusion. She believes it lies greatly on self-reflection, having that courage to take that step towards inclusion, receiving support and encouragement from others and leading with empathy. As such, leaders can then become someone who is reliable, trustworthy and influential, but it takes courage to make that step towards diversity, equity and inclusion. She finishes insightfully by saying that we should focus on ‘not carrying leaders but really coaching them, not fixing them but empowering them'. By doing this, we are taking a step further in promoting and perfecting the inner work of inclusive leadership. Interview on "M&A Stories from Leadership and Cultural Perspective" with Richard A. Vincent Show Notes: A large number of uncertainties in M&A happen due to cultural differences e.g. when a Dutch company buys an Asian company. Leadership can define the strategy but leadership also defines the culture. How do people behave? How do people act together as a team? Do they operate in siloes or do they act as a cohesive leadership team? Culture is usually an afterthought and most often, the effort for cultural integration is highly underestimated. Culturally in the Netherlands, people try to do all the things themselves as a culture whereas, in Germany, they may engage external resources. In economies like Singapore, Indonesia, and other parts of Asia, they regularly engage external resources. For culture, one could use the “Competing Values Framework” of Cameron-Quinn. One aspect of cultural difference is the difference of continents i.e. between Europe and China, India, ASEAN where the cultural differences are bigger than between countries in a region. So detail oriented. Such a leader and not afraid to hold people accountable. People have confidence that you'll take them where they want to go." Ryan about Pistol: Absolute selflessness. Reminds me of my wife, Miranda. A willingness to always help others succeed and will do anything for them. Ryan about AJ: A relentless work ethic. A drive to be there for the people who depend on him. Whenever I talk with teammates of AJ, they all say the same thing, "That's my guy. I know he'll be where he's supposed to be when he's supposed to be there. I can depend on him." He shows up to work everyday and gets it done. Being selfless: Pistol - "My success is better and richer if it follows other people's success." Give an example how you handled when one of your kids wanted to do something but you thought it was a mistake? "When Ryan was at Miami, I probably pushed him too hard to transfer so that he would get another shot to be a starting QB after losing the job to Ben Roethlisberger. I sometimes have thoughts that he could have moved positions and become Julian Edelman." From Nate DeMars (Founder/Owner of Pursuit) - "You guys have all moved onto what I guess you could consider second careers recently… How do you approach starting over as a novice in a new field?" "There is no excuse to not learn everything about what you want to do. There is so much out there to read and watch and people to talk to. If you don't learn it, it's your fault." Find something you care about, that you're passionate about, and pursue that. "Deal with imposter syndrome when you're new. There's never been a better time to learn something new." Life experiences that have shaped you. Pistol, what experiences shaped AJ/Ryan? Playing for the legendary Bob Gregg and Ron Ullery. They molded you and helped you: Faced the requirement to prepare a lot Learned how to be a great teammate Learned to compete hard Learned to take tough, critical feedback, became coachable Learned how to be a leader How to deal with great teammates, but bad coaches? AJ: "It doesn't help to complain and be negative. Be quiet. Do your job." And strive to learn from those who aren't good at their job so that you don't repeat what they do. The Rex Caswell exercise: When you're new, write in a journal in two columns. One is for the great actions of your boss and the other is for the not helpful behaviors. Keep it with you and review it as you continue to get promoted. Pistol: "Wrap yourself in the mission. Don't wrap yourself in negativity." "It's the duty of the leader to be in a good mood." Why Welcome to Management is a great book for new leaders The specific topic I wrote about in Welcome to Management is really personal to me because I vividly remember when I got promoted at a young age, from an individual sales professional to leading a team of 16 people, and how ill-prepared I was. I thought I was fully prepared because I had been a leader on the football field as a quarterback. I had some success, and I thought that would transition into the business world. While some of those experiences and actions were helpful, for the most part not much transitioned into the business world and so I had so much to learn. Unfortunately, I learned the hard way by making many mistakes over years before I became an average manager. So I thought there wasn't really the manual or playbook out there to help somebody in my position when I was making that leap, so I wanted to solve that problem and write that book. Have your own Personal Board of Advisors One of the keys when you become a person in a leadership role is you have to get very clear on creating your personal board of advisors. Who are those people that you're going to surround yourself with, that you can go to when you have questions, problems, issues? Who are those few people that you can go to to say, “Wow, I had no idea this was going to happen. This was really surprising. How would you handle this?” You need to be intentional about creating that board of advisors – just a handful of people who are there for you, care about you and willing to be honest with you. That's something that I would get set and get clear on right away as you're working to get promoted or you've been promoted. You're going to need those people, so get it set up properly from the beginning. Find the right people for your team Be very intentional about first identifying what excellence looks like, what are the qualities you really want, what are the types of behaviors of people that you really want – getting really crystal-clear on that – then creating a system before identifying if the people you are interviewing possess those behaviors and qualities. That's something I was not very good at when I was a new manager. I just had a list of questions forwarded to me by another manager who had been in the job for a few years, that had been forwarded to them, and there was no real rhyme or reason for the questions we were asking in the interview. We didn't even fully know what we were looking for. I would just ask questions and then use my gut instinct to make a call. When you're talking about the building of your team and the people, they're going to make or break you as a leader.
