In college, Erik studied music with the intention of becoming an educator and following in his parents’ footsteps. His predilection for technology won the career battle though, and he moved on to start Focus Lab. Transitioning from musician to developer, to entrepreneur, Erik has a variety of interests these days. What ties them all together, though, is a hunger to learn how and why things work. When Erik isn’t at work, he’s probably chillin’ with his kids, his wife, his church, or a combination of the three. He's also enjoying the beginnings of a hobby in woodworking. When Erik was in navy contracting, he had a 2-man navy contracting company named Syntactical where they did software development for the navy. Erik came up with the name, reserved the domain, and named their company. He quickly realized that no one knew how to spell the word syntactical which is crucial for a business name. They ended up shutting down the company after 4 years. The lesson learned here was to pick a name for your company that you can communicate easily to people. When you say it, they need to be able to recognize it and be able to spell it in their head. Pick a name that's VERY simple; the simpler, the better. — Erik J. When Erik was 20 years old he was in a car accident that changed his life. His girlfriend ended up dying in the accident and he suffered a major concussion. Throughout the next 2 years Erik developed Post Traumatic Stress and went through many dark times. Then he saw a "Time Magazine" article that claimed the best natural stress reliever was mindfulness meditation. Learning to develop a resilience skills practice he learned to regulate and control his thoughts and emotions. This could allow him to influence his physiology and change his relationship with himself, others and life. Erik ended up being able to shift his PTSD into Post Traumatic Growth. There is amazing power within each of us, and learning to cultivate the power of resilience can move many of us through obstacles and challenges Erik obtained a graduate degree in Performance Psychology from the University of Denver in 2010 and is a qualified mind-body medicine teacher from University of Massachusetts Medical School. For 6 years he worked as a consultant for the military, teaching resilience training and designing mental training programs for soldiers to create high-performing teams. Every Wednesday we go over company KPIs. That stands for Key Performance Indicators. When Erik first came up with the idea to track KPIs he did so by himself, for numbers he felt reflected the health of the business. Over time those KPIs have changed, and the way we track them has changed as well. We now track high level data every week, like: -Monthly recurring revenue -Lost revenue -New revenue -New deals -Deliverables -Net Promoter Score (NPS) Lower level data, like SEO, social media, and advertising KPIs, are tracked on a monthly basis and now everyone in the company has a KPI they are accountable for. It makes KPIs a lot more meaningful when a person is assigned to them. We find they want to hit their KPI, and if they're not hitting it they can explain the reasons why and what they can do to get there. You Don't Need Venture Capital; Sell Your Offering Instead

On Twitter Erik gets asked a lot about venture capital. It seems to be an excuse for many would-be entrepreneurs to not start their business. There are a lot of reasons or excuses to not start a business but if you really want to have one you have to find your way around them. A lack of funds seems to be the number one reason why people don't get started. But Erik believes it's not always needed in the beginning. When Erik hears this reason from an aspiring entrepreneur he will publicly or privately message them and ask them if they have even tried selling their product or service. Often times the answer is no. The process of selling your product or service is known as validating your business idea. Erik believes that in the beginning this is more important than coming up with the funds to start your business. He suggests buying cheap or used materials and equipment to get yourself started. Next, begin selling your minimum viable product. Then, sell it again. Repeat that process over and over, improving your product or service, and validating you have something to offer that others want to buy. Erik is pretty active on Twitter. He often gets questions about entrepreneurialism there. One of the questions he gets asked often by new business owners, or people who are thinking about starting their own business, is whether they need an accountant in the beginning. The short answer is no, not in the beginning. When Erik first started as a freelancer years ago he was a one-man show. He was working from his dining room table for just a couple of clients. His expenses were minimal and he was only getting paid about once a month from those few clients. It was pretty easy for him to keep the books himself at that point. Those jobs got rolled into his personal taxes so it was fairly simple for him to file his taxes himself in the beginning too. It wasn't until he hired his first employee that he decided to hire an accountant. He wanted to make sure he did things right with payroll and taxes. These days at Array Digital we use a CPA. a CPA is a highly trained accountant who specializes in handling complex tax situations. With 11 employees (some in different states), and yearly revenue at $1.7 million, we're at the point where working with a CPA is the right thing for us. If you're just getting started though, Erik says you don't need an accountant right now. He recommends you focus on validating your offering so that people will want to buy from you. Why We Charge Employees $5 For A Gym Membership

When Erik and Kevin first decided to add gym membership as an employee benefit they realized there were a couple of ways of handling it. One way was they could let their employees choose the gym they wanted to join and submit for reimbursement every month. Another way was employees could use the company's credit card number to sign up at the gym of their choosing. They figured out it would be too much administrative work and they wanted something simpler. In the end they decided to choose one gym - the OneLife gym near the office. It's the gym that Erik was a member of. He worked something out with the sales manager to let him know that employees could sign up at that gym and Array Digital would pay for it. They decided they would pay the signing fee for each employee who wanted to join and the monthly membership fee for each employee, which is about $30 a month. While the company pays for two-thirds of the monthly membership Erik still has the employee contribute $5 per paycheck towards their membership. The reason for this is that he wants them to have some skin in the game. He finds that employees value their membership more if they contribute part of their paycheck to the monthly dues and they are more likely to use it. It's also more likely that they will cancel the membership themselves if they're not using it, cutting down on unnecessary spending for the company. Erik recommends handling most employee benefits this way. When an employee is contributing part of their pay toward their benefits, especially something like a gym membership, they are more likely to value it and use it. What We Do About Late Payments

In business when you're done doing work, you send out an invoice complete with a payment term which is how many days you allow your client until they're supposed to pay you in a system called Accounts Receivable. We track all of it down to the invoice and client levels. The higher your AR, the more money you don't have that you've already done work on. Your goal should be to get your AR down as low as possible and that doesn't mean just not working for the clients; it means collecting your payment as quickly as possible. We are moving towards net 0 which is how many days you give your clients in order to pay their bill which means on the first of every month, we bill their credit card or ACH and then do the work for the rest of the month. That's what we're doing for all new clients but we have old clients who are on terms. When Erik first started working for himself, he followed the terms that the government does which is net 30 meaning he wouldn't get paid until a month after he's started work for the client. This means you have to bankroll your operations which, as a one-man show isn't so bad, but when you have a team, it becomes a problem. — Erik J. When Erik first started his custom software development business 6 years ago, he needed a way of keeping track of tasks for both the company and the clients. They tried to build their own task tracking tool and they ended up abandoning it. It took countless hours to build a tool that, in the end, is an inferior tool - it sucked compared to the tools they could just pay for. You have to make a decision: am I willing to use a tool that doesn't do 100% of the work I need it to or spend potentially thousands of man-hours to build a tool that you're probably not ready to build? Find a tool that is a close fit and start using it. At Erik's last job as an employee, he received a not so great annual review. At the time he already knew that it was time to leave to work for himself, and he had expressed to his supervisor that he wanted more out of his career. The supervisor said that Erik had "ambition", but it was said in a negative manner. The supervisor didn't appreciate Erik's ambition - that he wanted to achieve more. When Erik was back in high school, he really really wanted a skateboard and they were $120 (for the late 80s, that's pretty pricey) and he didn't have that money. He'd always done paper routes and shoveled snow and cut grass around the neighborhood but that was money that kind of just came and went. He needed money that was set aside specifically for that purpose and that purpose only. So he started reselling Blow Pops - you know, those lollipops that have a big wad of gum in the middle. He bought a big bag and would sell three for a quarter and at that price, he was making good money. He did this for several months and sold them at school, raising the $150 to buy his skateboard. At the time, it was no big deal but in retrospect, the key is that he wanted something, came up with a plan, and executed that plan. It was one of those early signs of entrepreneurialism: if you set your mind to something, you can make a profit if you're savvy enough to sell something that's in demand and come out with happy customers. If you have a kid, Erik would strongly recommend they put effort towards making the money for something they want - whether that be a skateboard, a Nintendo, etc. — Erik J. Why We Allow Freelancing

At Erik's last employer, the company explicitly forbid employees from freelancing. Many of the people at the company, Erik included, had a strong desire to freelance and thus were technically violating the company policy. What that meant was that many employees carried around two personas. The first persona was that of a loyal employee, and the second was that of a freelancer, but on the down low. It forced employees to sneak around, and they felt scared of getting caught for making a few extra bucks. Each freelance gig that Erik took on resulted in him actually getting better as an employee because he brought that experience back into the workplace. The skills he gained while freelancing made him a better at his job. When Erik started his company he decided to not play that game. He addressed the situation and explicitly allowed freelancing, and still allows it. There are caveats, but generally it's allowed. He believes freelancing is a good practice. A few employees do it, most don't, and it's fine and even encouraged as long as it doesn't distract from their work at Array Digital. — Erik J. When Erik was a 2-man shop, he worked pretty much non-stop. Every once in a while, his family or someone would interrupt wanting to do something non-work-related. One particular Saturday, he went to the movies with his family, finishing up some code right before they set out. And as he was sitting in this dark movie theater surrounded by his family, he realized that he might have done something wrong, injecting a bug that he didn't realize. He went out into the hall, checked his phone and sure enough, the website was down and it had been down for about an hour and a half. And luckily no one had noticed or alerted the company of the website being down, but the website was down for a total of 3 hours before he was able to get home and fix it. So he got home and got the website back up and running but it made him realize that he needed help. He needed someone who would assure the quality of the work he was putting out. He had another coder at the time and was worried she may have been doing the same thing so he knew he needed to hire a tester who would check all the work that they were speeding through in order to get out on deadline. This was more meaningful than an email, and let everyone know what he was doing so they could hire or refer him. You cannot just tell people what you are doing, and expect it to sink in. Back in Erik's project management days, he received an amazing opportunity to oversee 5 new projects. Being assigned to this many projects showed the progress he was making in his career, the respect he had gained from his superiors, and his enthusiasm towards this opportunity. In episode 193 of Journey to $100 Million, listen in as Erik shares a huge lesson he learned from one of those projects. When Erik was reviewing each of these projects, he quickly determined one of them was in deep trouble. No one was content with the performance of the project including the client, employer, and team. After making sure the other projects were doing okay, he decided to focus his efforts towards improving the struggling project while he still could, before this became a failure. Although Erik put 95% of his time into this project, it never truly improved and no one could ever figure out how to make it any better. To put it frankly, this project was miserable for Erik. One day the client just canceled it and Erik's 4 other projects were taken away from him. Erik learned a big lesson because of this cancellation. Whenever you are overseeing multiple projects, do not just jump on the landmine. Erik should not have put so much effort into this one project once he saw that it was doomed; he should have just declared it was a problem and focused on his other 4 projects. If something is outright failing, just let it fail. As an entrepreneur, this is obviously difficult because it is shoved down your throat to never give up. And of course, that holds true, but the reality is, never give up until it is really obvious you need to, because you can lessen the damage by ending a project. — Erik J. When we are talking to a new prospect, one of the things we actively try to do is put ourselves in their shoes. In episode 176 of The Journey to $100 Million Podcast, Erik talks about the strategy we use when trying to acquire new clients. When we are selling to these prospects, we want to understand exactly what their challenges are when it comes to running their business, while also focusing on getting this prospect leads. Here at Array Digital, we work with a lot of different businesses, and we've seen quite a bit. We actually act a lot like consultants for most of our clients when it comes to giving them business advice. A lot of times when we are talking to a brand new prospect, we have a pretty good idea what is going on within their business, and the problems they may face. But, the best thing to do is get them to explain to us exactly what is going on. We need to understand, from their perspective, what their problem is that we could possibly assist in solving. When Erik first started off on his own, he would make assumptions on why clients were coming to him for help. Around 50-75% of the time, Erik was right in these assumptions because he had been in the industry for a good amount of time. But, the issue was, he would make big assumptions of what the full problem was, which was a mistake. Fast forward to today, and Erik tries his best to not assume anything as far as what a prospect's problems are. He wants the client/prospect to state precisely what their problem is. We want them to talk much more than we do when we sit down with them for the first or second time in order to understand what they feel their problem is, and express their vision for the future. The key here, is getting the prospect to explain to us what success looks like, based on their budget. We want to understand how many leads they are looking for, how much revenue they hope to increase, and what their vision is. Once we know that, we are able to go back to the drawing board, look at their digital marketing presence, and come up with a plan to bring back to them. A lot of times, we hold two or three meetings before we actually ask for the prospect's business. This is a lot of work, but it allows us to establish a very tight relationship centered around what the prospect needs. We may bring ideas to them, but we discuss it, and that allows the prospect to pick and choose what they feel is best for them. This is the best way to acquire new clients in our eyes. As Ian Altman says, you have to put yourself in the shoes of the buyer. You are about to form a partnership, and you want to understand exactly where they are coming from, and align your ideas with theirs! When you do that, it is beneficial to both parties. — Erik J. When Erik was 20 years old he was in a car accident that changed his life. His girlfriend died in the accident and he had suffered a major concussion. He developed Post Traumatic Stress, and throughout the next two years, went through many hard times. Then he saw a "Time Magazine" article that claimed the best natural stress reliever was Mindfulness Meditation. He discovered that meditation helped him to be a better athlete while playing college baseball and helped his grades improve with less effort. Throughout college he started to wonder if there was any evidence for this experience or if he was just a crazy. Erik found that meditation had merged into the Psychology world and research indicates meditation was starting to reveal the benefits he was experiencing. He decided to get his Masters in Psychology and study Meditation and Flow States (many athletes call it "The Zone".)  He was trained to become a Mindfulness Meditation Teacher through UMass Medical School, and using technology, he measures the effects that his clients have gained through the practice of Meditation. Erik learned that by developing a mindful training practice, he could start to regulate and control his thinking and his emotions. Today, Erik is a working actor, stunt coordinator and professional poker player which he learned to play while in prison from the 1986 Pan Am hijackers.
