Keld Jensen emphasizes that you must spend time preparing—more so than on the negotiation itself. You're not allowed to guess—you need to know. So ask your counterpart intelligent questions to understand their interests, values, and costs. Who are you negotiating with? You're not negotiating against a company—you're negotiating with a person. You need to know who they are, how many people you're negotiating with, and if they are the stakeholders that can sign the contract. What variables do you want to negotiate? Delivery time, warranty, education, warehousing, transportation—there are hundreds of possible variables. Prioritize your variables.  Negotiation planning tools and resources to improve B2B negotiations  Keld uses a negotiation planner that is simply a schedule with columns. One column lists the variables that are negotiable. Then you take the starting point (i.e. a proposal) and calculate your negotiation wiggle room and the consequence(s) of using that wiggle room. Will you win or lose money? You need to come to a conclusion for every variable and the total cost or benefit.  Why a negotiation team needs at least three players Keld believes you should never negotiate alone. He recommends negotiation with a team of 2–3 people so nothing gets missed. It's impossible for one person to do it all.  When Keld pushes his clients and students to work as part of a team, many of them feel uncomfortable. You have to relate to the content, the case, the counterpart, and the people on your team. That requires discipline. A negotiation team should consist of three roles: The head of the team: This person takes charge and identifies the strategy and what should happen next.  A notetaker: This person is the one who tracks what's happening and knows what's going on. They're the “memory” of the team.  A calculator: This is the person with a spreadsheet doing the math to calculate the impact of changing different variables.  You have to coordinate who's doing what so you don't unintentionally give away something you shouldn't. Things to be aware of when negotiating as a team Keld was helping a Norwegian agency sell a production plan to an Italian customer. The head of the Norwegian negotiation team was the Sales Director. His team consisted of himself, the Technical Director, and the Managing Director. They'd been negotiating for hours, discussing commercial items.  Then the Italian counterpart pointed out that all of the manuals were in English and asked for them to be translated into Italian. The Technical Director jumped in and said, “We've already done that!”  The real cost of translating the manual was €12,000 and he just gave it away. Why did he say it? Because he was proud of it. That's why they should've discussed what he was and wasn't allowed to say. He should have said, “We can discuss how much that will cost.”  What is the most dangerous type of negotiation a salesperson can find themselves in? Negotiation isn’t just about reaching a mutual agreement, but about improving collaboration. Keld points out that it’s not about winning something at the cost of the counterparty. The great negotiators don’t set out to be great, they set out to make a difference for their counterpart. Negotiation is important because revenue isn’t created without it. The second you have to interact with another organization it requires negotiation. Embracing a collaborative negotiation strategy is just as important as a market strategy or a research and development strategy. Yet many negotiators rely on out-dated tactics that are about winning at all costs. Listen to hear how Keld seeks to change the world of negotiation.  Negotiate how to negotiate Keld believes that salespeople don’t necessarily hate the negotiation process, but that they’re “unconsciously incompetent”. They don’t know how to properly negotiate. But once they understand the concept and the value negotiation creates it changes their viewpoint. The 1st mistake salespeople make when negotiation is that they don’t prepare. A step that Keld believes is imperative is to negotiate on how to negotiate with your counterpart. You can’t walk into a negotiation thinking you’re playing a game of chess when your counterpart believes they’re playing tennis. So how do you remedy that? Keld recommends having a pre-meeting with the sole purpose of learning how to negotiate together. If you take that small piece of time to make sure you are on the same page in the negotiation process, it removes wasted time. You’re setting the rules for the negotiation to follow and it transforms the process.  The importance of listening Keld believes many negotiations fail because too much time is wasted arguing. Too much time is spent on claiming why your product is superior. You must eliminate argumentation and product promotion and instead spend your time listening. Listen for what’s in-between what they’re saying.  If the prospect asks you if you can deliver a product 2 weeks early, instead of immediately giving a yes or no answer ask: What is the value to you if I can move up delivery time? You need to think about their values and interests in every part of the process.  Keld says to consider the question: “Are you willing to take a cost if the benefit to the counterpart is bigger than the cost and if the counterpart is willing to compensate you for that cost?” It’s all about figuring out who has the higher value compared to the lower cost.  Your negotiation strategy should lead to a SMARTnership Many negotiators embrace “zero-sum” tactics—which is winning at the expense of your counterpart. Instead of landing on a zero-sum strategy, Keld believes you should aim for a high-level collaborative partnership instead. His collaborative negotiation strategy is all about showing a genuine interest in your counterpart and building a relationship. Keld also points out that up to 42% of the value in a negotiation is often left on the table. To avoid that, you must establish the NegoEconomics—the difference between your value and my cost. If you’re honest, you will always leave the table with better results while generating a higher level of trust with your counterpart. In his September 1st, 2010 Commitment Matters blog post titled "The Power of Negotiation," IACCM CEO Tim Cummins made reference to the paper ‘A Conspiracy of Optimism’ from the International Center For Complex Project Management. The paper identified the ‘conspiracy’ that leads executives on both sides of the table to ‘lie’ to their trading partners and to create a combined version of ‘the truth’ that leads to mutual delusion over what they can achieve, by when and for how much. It was an interesting article to say the least, and one which provides a powerful backdrop for today's guest Keld Jensen who joins me to talk about his book SMARTnership: The Third Road.
