In the first part of this two-part episode of The Idealcast, Gene Kim speaks with Dr. Ron Westrum, Emeritus Professor of sociology at Eastern Michigan University. His work on organizational culture and his contribution of the Westrum organizational typology model have been instrumental in understanding what makes a high-performing organization across industries. For decades, he has studied complex organizations from medicine to aviation to the nuclear industry. In part one of their conversation, Kim and Westrum talk about the stark contrast between NASA’s highly experimental culture of the Apollo space program versus the highly compliance-driven culture of the US Space Shuttle program, and Westrum’s opinions on how to bring that experimental culture back. They also discuss the origins of the Westrum organizational typology model and some of the insights that led to it. Finally, Westrum shares what organizations should do when things go wrong in complex systems. ABOUT THE GUEST Dr. Ron Westrum is Emeritus Professor of sociology at Eastern Michigan University. He holds a B.A. (honors) from Harvard University and a Ph.D. in Sociology from the University of Chicago. Dr. Westrum is a specialist in the sociology of science and technology and complex organizations. He has written three books, Complex Organizations: Growth, Development and Change; Technologies and Society: The Shaping of People and Things, and Sidewinder: Creative Missile Design at China Lake. He has also written about fifty articles and book chapters. To follow up with our conversation this morning about my contract, I wanted to lay out what I’m thinking for you since I know you’ll have to take my request up the chain to get an answer.I am asking if there is any flexibility regarding the salary amount that was offered. I’m assuming that $XX is the standard salary that is offered to recent college graduates at XX, but I feel that my skills, work experience, and accomplishments are worth more than a typical college graduate just entering the workforce.My prior work experience with helping to make decisions at XX and my experience there and at XX is particularly helpful in this position since I’m already familiar with the flow of business operations and common applications many of our clients use, and I understand where they’re coming from when they approach us with questions or needing assistance. I’ve also demonstrated strong leadership skills both in my personal and professional life, but also recently with the different things I’ve been involved with at XX. I served as Vice President of the XX there, and will be President of the XX chapter this fall... As you know, I ran that XX program there this past season, and it was a great success – we won the XX award, I think for the very first time. In December I’ll be graduating at the very top of my class with honors.We’re putting this contract in place pretty early. In seven months when this contract goes into effect I will have worked here for a full year, and will be even more valuable to the firm than I am now. I’ll be very familiar with the flow of information and will have completed all of the trainings available. I think that puts me in a different category than most new hires. Everyone I’ve spoken with for career advice in school tells me that the starting salary for XX students after graduation is in the $XX range. I imagine that is more typical for the larger [companies] so I’m not surprised that XX’s normal starting salary is lower than that, but I was hoping for an offer that was in the higher range because of my experience, skills, and accomplishments.I love everything about working at XX. I can tell that it’s a [company] that truly cares about both its clients and employees. I’ve been impressed with all of the departments I’ve worked with from HR to training, to my manager/partner and coworkers. I’ve done well here so far, and I expect to perform even better once my attention is no longer split between working here and managing a full load of classes & school responsibilities. I’m ambitious and I do good work, so I expect to hit the ground running in January. I want to make sure my salary reflects that, so I hope the firm will consider starting me at a higher salary. Jeffrey Pfeffer, prolific author, writer, and thought leader, joins The Leadership Podcast to discuss the current state of leadership. He discusses the criteria for measuring leadership effectiveness, and how we should reinforce caring behavior in our leaders. Jeffrey is the Thomas D. Dee II Professor of Organizational Behavior at the Graduate School of Business, Stanford University, and is the author or co-author of 15 books including Leadership B.S.: Fixing Workplaces and Careers One Truth at a Time, and his latest, Dying for a Paycheck: How Modern Management Harms Employee Health and Company Performance - And What We Can Do About It. Key Takeaways [2:41] The biggest challenge leaders face today is building human centered organizations that put people first, or at least somewhere prominently on the map. [3:56] Jeffrey cites two things we need to do in leadership development. First, we must evaluate using the right measures. These include employee engagement, reducing turnover, improving job satisfaction, building organizations with sufficient numbers of people to take over leadership positions, and measuring whether senior executives believe that leadership development is making a difference. Second, we ought to have leaders with sufficient expertise, and not confuse entertainment with leadership. [7:29] How do we build leaders that care about people? Measurement. Systematic measurement holds leaders accountable, tracks progress, and provides feedback on progress. [8:50] Most senior executives in the U.S. believe their only responsibilities are to the shareholders instead of the community, their customers and employees. Actions speak louder than words, and Jeffrey feels there is a lot of cheap talk, which has lead to an extraordinary level of cynicism. [12:20] Jeffrey believes that human sustainability and human health ought to get a higher priority. Workplace stress is one of the Top 5 causes of death. [15:19] A healthy workplace is a combination of the system, the leaders and a personal responsibility. [16:35] When a human shows up for work, they have entrusted their physical and psychological well being to the workplace. It is up to senior leadership to take that stewardship much more seriously. [17:56] Building a healthy workplace positively impacts company profitability. Instead of stress reduction, Jeffrey would like to focus on stress prevention. [22:06] We are social creatures, and are influenced heavily by our environment. If others around us are working 11 hour days, we feel it is our duty to do that as well. [26:01] The most important part of leadership is the ability to “perform,” and be consistently authentic to what the people need. [29:09] First and foremost, to take care of your people, you must keep your position. Then, the next responsibility is to get stuff done. [31:32] It is completely incorrect that the more hours we work, the higher the productivity. In fact, it’s precisely the opposite. When you take a step back and challenge assumptions, you can save a lot of time and energy. [41:11] Jeffrey tries to get prepare people for the realities of the world, and not be seduced by magical thinking or false claims.
