Rita McGrath is a best-selling author, sought-after speaker, and longtime professor at Columbia Business School. She is widely recognized as a premier expert on leading innovation and growth during times of uncertainty. Rita has received the #1 achievement award for strategy from the prestigious Thinkers50 and has been consistently named one of the world's Top 10 management thinkers. Rita has also consulted CEOs of Fortune 500 companies worldwide.   Rita has written five books, including Discovery Driven Growth, cited by Clayton Christensen as creating one of the most important management ideas ever developed. Rita received her Ph.D. from the Wharton School and has degrees from Barnard College and the Columbia School of International and Public Affairs. In this episode we discuss the following: At any given time, we're in one of two situations: low uncertainty or high uncertainty. And the mistake we so often make is using the techniques we use for low uncertainty in the domain of high uncertainty. When we're in an uncertain environment, where we're making a lot of assumptions, we need to collect data to convert those assumptions to facts. Rita calls this Discovery Driven Planning. When planning for a conventional line of business, uncertainty is low, managers have good data, and people can accurately forecast the future with relative precision. But when launching an entirely new venture, uncertainty is high, so it doesn't make sense to start off with a big team, ambitious goals, all the money upfront, and definite deadlines. Rather, we should do the opposite and start small, collect data, test assumptions, and iterate. When making decisions, we should first assess whether we're in Situation 1 (low uncertainty) or Situation 2 (high uncertainty). Just as different species perceive their environments in unique ways, individuals within a business environment experience and interpret the world around them through their subjective lenses. Some of these individuals—like modern-day Cassandras—are particularly attuned to early signs of change or disruption, but their warnings are often ignored. Using the analogy of rodents' heightened sense of smell, we explore how these Helpful Cassandras can guide companies away from crisis or towards new opportunities.yet are frequently overlooked. Embracing their foresight is crucial to navigating an uncertain future. "The capacity of an organization to read its environment somewhere out there, which requires hiring some people whose sole job is to pay attention to the things that we're not paying attention to. If you think about any system, any [00:01:00] creature has only certain antennas. Which means that those antennas allow them to be in touch with this part of the world and not that part of the world. And they get in trouble when the world suddenly has something as a threat to them that they have no antennas for. So it's very important in an organization to develop the capacity here to have these kind of emergent antennas. And or to have at least parts of things that are paying attention to what people are not paying attention to, because, in most every case, when a crisis is coming, there are people who know nobody wants to listen to them because things are going well. And you certainly don't help your career by talking about them. So I think organizations, if they want to really be on the edge of things, have to build in as capacity here to surveil parts of environment. Kirsten Ferguson: Head & Heart Kirstin Ferguson is a company director, columnist, keynote speaker, and executive coach. Beginning her career as an officer in the Royal Australian Air Force, Kirstin has held roles that have included chief executive officer of an international consulting firm, and acting chair and deputy chair of the Australian Broadcasting Corporation. She has sat on boards of both publicly-listed and privately-listed companies for more than a decade. Kirstin has a PhD in leadership and in 2021 was named one of Thinkers50's top thinkers to watch. In 2023, she was appointed a Member of the Order of Australia for her significant service to business and gender equality. She writes a weekly column on leadership and work in the Sydney Morning Herald and The Age, and is also a contributor to the Australian Financial Review and to Forbes. She is the author of Head & Heart: The Art of Modern Leadership*. It's often apparent when someone else doesn't a read a room, but much harder to see it in ourselves. In this conversation, Kirsten and I discuss how we can do a better job of either literally or figuratively reading the room. Plus, we explore several of the actions leaders can take to do a better job at being more proactive at moving beyond their own perspective. Key Points Memory is different than perception. A study by Adrian de Groot shows that chess grandmasters reply more on the former for reading things quickly. Perception is an ongoing process vs. something any of us arrive at. A study of medical residents shows four ways we tend to approach situations: stalled, fixated, adaptive, or vagabonds. Vagabonds in particular look at a wide range of possibilities, but don't fully explore or rule out paths forward. Zoom out to seek broad input. That's especially important when the stakes are high. Also important is to get perspective outside of your industry. Reading books from different disciplines is one starting point. Leaders needs to also recognize that people in the room are reading you as well. There's an element of partnership that shapes how the room moves forward.
