BONUS: From Waterfall to Flow—Rethinking Mental Models in Software Delivery With Henrik Mårtensson In this BONUS episode, we explore the origins and persistence of waterfall methodology in software development with management consultant Henrik Mårtensson. Based on an article where he details the history of Waterfall, Henrik explains the historical context of waterfall, challenges the mental models that keep it alive in modern organizations, and offers insights into how systems thinking can transform our approach to software delivery. This conversation is essential for anyone looking to understand why outdated methodologies persist and how to move toward more effective approaches to software development. The True Origins of Waterfall "Waterfall came from the SAGE project, the first large software project in history, where they came up with a methodology based on an economic analysis." Henrik takes us on a fascinating historical journey to uncover the true origins of waterfall methodology. Contrary to popular belief, the waterfall approach wasn't invented by Winston Royce but emerged from the SAGE project in the 1950s. Bennington published the original paper outlining this approach, while it was Bell and Tayer who later named it "waterfall" when referencing Royce's work. Henrik explains how gated process models eventually led to the formalized waterfall methodology and points out that an entire generation of methods existed between waterfall and modern Agile approaches that are often overlooked in the conversation. In this segment we refer to: The paper titled “Production of Large Computer Programs” by Herbert D. Benington (direct PDF link) Updated and re-published in 1983 in Annals of the History of Computing ( Volume: 5, Issue: 4, Oct.-Dec. 1983) Winston Royce's paper from 1970 that erroneously is given the source of the waterfall term. Direct PDF Link. Bell and Thayer's paper “Software Requirements: Are They Really A Problem?”, that finally “baptized” the waterfall process. Direct PDF link. Mental Models That Keep Us Stuck "Fredrik Taylor's model of work missed the concept of a system, leading us to equate busyness with productivity." The persistence of waterfall thinking stems from outdated mental models about work and productivity. Henrik highlights how Frederick Taylor's scientific management principles continue to influence software development despite missing the crucial concept of systems thinking. This leads organizations to equate busyness with productivity, as illustrated by Henrik's anecdote about 50 projects assigned to just 70 people. We explore how project management practices often enforce waterfall thinking, and why organizations tend to follow what others do rather than questioning established practices. Henrik emphasizes several critical concepts that are often overlooked: Systems thinking Deming's principles Understanding variation and statistics Psychology of work Epistemology (how we know what we know) In this segment, we refer to: Frederik Taylor's book “The Principles of Scientific Management” The video explaining why Project Management leads to Coordination Chaos James C. Scott's book, “Seeing Like a State” Queueing theory Little's Law The Estimation Trap "The system architecture was overcomplicated, and the organizational structure followed it, creating a three-minute door unlock that required major architectural changes." Henrik shares a compelling story about a seemingly simple feature—unlocking a door—that was estimated to take three minutes but actually required significant architectural changes due to Conway's Law. This illustrates how organizational structures often mirror system architecture, creating unnecessary complexity that impacts delivery timelines. The anecdote serves as a powerful reminder of how estimation in software development is frequently disconnected from reality when we don't account for systemic constraints and architectural dependencies. In this segment, we refer to Conway's Law, the observation that explicitly called out how system architecture is so often linked to organizational structures. Moving Beyond Waterfall "Understanding queueing theory and Little's Law gives us the tools to rethink flow in software delivery." To move beyond waterfall thinking, Henrik recommends several resources and concepts that can help transform our approach to software development. By understanding queueing theory and Little's Law, teams can better manage workflow and improve delivery predictability. Henrik's article on coordination chaos highlights the importance of addressing organizational complexity, while James C. Scott's book "Seeing Like a State" provides insights into how central planning often fails in complex environments. We're talking about the different facets to consider when structuring your organization. We covered the first facet - Function - which should be considered on the spectrum of autonomy and control. An organization needs functions who have autonomy to build, and functions who protect what is built by maintaining control. And we covered the second facet - Context - which should be considered on the spectrum of today and the future, specifically today, tomorrow, and the future. An organization must meet the needs of today, while preparing for tomorrow, and keeping the future in perspective. We have 4 more facets to consider.

There are many different functions that a business organization needs. But all of the business functions fall on a spectrum of autonomy and control. And this is what the first facet of an organization structure is. You need to consider the functions on the spectrum of autonomy and control. A business operates in the world of today, with tomorrow in mind, and with the intention of beyond tomorrow into the future. At times, the demands of each context are in competition with each other. Giving way to one could compromise the success of the other. And when Today, Tomorrow and the Future are pitted against each other, the demands of Today are typically always victorious. The urgent always takes precedence.

In this episode of Develop This, Dennis Fraise speaks with Doug Van Dyke, CEO of Leadership Simplified, about the intricacies of economic development organizations (EDCs). They discuss the role of EDCs, the pros and cons of regionalization, the challenges of collaboration, and the relationship between EDCs and chambers of commerce. Doug shares insights on strategic planning, executive coaching, and the importance of having a neutral party in discussions about regionalism. The conversation highlights the need for collaboration and the potential benefits of working together to enhance economic development efforts. Takeaways EDCs often require strategic planning, executive coaching, and team development. Regionalization can enhance collaboration but may also lead to competition among EDCs. Silos and ego can hinder effective regional collaboration. A neutral party can facilitate discussions and help align goals. Mission creep can occur when EDCs and chambers of commerce have differing focuses. Successful regional collaboration can lead to greater economic opportunities. EDCs should consider regionalization when scale can be advantageous. The relationship between EDCs and chambers of commerce can vary based on community needs. Effective communication and collaboration are essential for EDC's success. Leadership Simplified offers training and strategic planning services for EDCs.

Substack Week: Why Product Management is Broken and How to Fix It With Anton Zaides In this SPECIAL Substack Week episode, we dive deep into the current state of product management with Anton Zaides, a seasoned software engineer and leader. Anton shares his perspectives on why product management is fundamentally broken and offers practical solutions for organizations looking to improve their product development processes. The Journey to Engineering Leadership "I started to search for content from other engineering managers and focused on practical insights." Anton's journey spans 15 years in software engineering, from game development to DevOps and scaling startups. His transition to leadership revealed a gap in practical leadership content, which inspired him to start sharing his own experiences. Drawing from his four years as an engineering leader in a startup, Anton noticed patterns in product management that needed addressing, leading to his viral article on the topic. The Broken State of Product Management "My team was working on a feature, that got canceled the day after it was released." Product management faces several critical challenges in today's technology landscape. Anton identifies key issues including the development of unused features, increasing software complexity, and misaligned incentives that discourage innovation. Through his conversations with industry professionals, he discovered these problems were widespread, with teams frequently building features that get canceled or go unused. Despite following Agile methodologies, many organizations fail to properly evaluate feature impact, leading to wasted resources and frustrated teams. Product Managers vs. Program Managers "The PM spent only 5% of his time on talking to customers." One of the core issues Anton identifies is the transformation of product managers into glorified program managers. In many organizations, product managers spend most of their time managing JIRA tickets and dependencies rather than engaging with customers and driving innovation. The pressure to deliver on predetermined roadmaps, often dictated by executive teams, leaves little room for challenging assumptions or testing ideas with minimal scope. This shift away from customer interaction and strategic thinking has reduced the product manager's role to primarily managing internal processes. Fostering Better Product Management "PM's should be like a founder for the product business." To improve product management, Anton advocates for several key changes: Offloading program management responsibilities to the team Trusting product managers to make strategic decisions Requiring specific industry knowledge and experience Encouraging face-to-face customer interactions Moving product managers closer to commercial roles Involving engineers in customer conversations Organizational Structure and Communication "The more links you have in the communication chain, the worse the information gets communicated." Anton proposes a shift towards a more functional organizational structure where Product and Engineering work together more closely. He emphasizes the importance of direct communication between technical teams and customers, warning against over-reliance on data alone. The solution involves bringing everyone closer to the business side and creating stronger networks between organizations and engineers. Practical Implementation Tips "Get engineers to visit customers." Key recommendations for improving product management include: Involving engineers in customer and sales conversations Giving engineers visibility through release messaging and communications Establishing strong collaboration between engineering leaders and product managers Ensuring product managers have deep domain expertise Creating opportunities for direct customer interaction Treating product managers as business owners rather than project managers Recommended Resources for Further Study Anton's Article that we review in this interview: “Product Management is broken, a change is coming” John Cutle's article on Product Manager's Responsibilities Anton's Article on how to work effectively with your Product Managers A book recommendation: Empowered by Marty Cagan An episode of Lenny's podcast with Brian Chesky [The Scrum Master Toolbox Podcast Recommends]

This conversation is a powerful reminder that organizations need to embrace curiosity, to stay grounded and relevant. As the author of ‘Just Enough Research', Erika, has been a revered design consultant, specializing in asking the hard questions to find the right answers. This is Zack Fuss. Today we are breaking down Merck, one of the world's largest and oldest pharmaceutical companies. The company has been shaping medicine and fostering innovation for over 130 years. From its humble beginnings as a small family pharmacy in Germany, today's iteration of Merck has transformed into a nearly $300 billion market cap business with particular strength in oncology. At the heart of Merck's recent success is Keytruda, arguably the world's most important cancer drug. This single medication now generates over $25 billion in annual revenue. But, Merck's story is not only about Keytruda, it's about a company that's consistently pursued innovative science, combined with a handful of bold decisions, which resulted in the development of some of the world's first vaccines and breakthroughs in diabetes treatment. To break down Merck, I am joined by Ashwin Varma, who is currently a medical student at UT Health San Antonio. We unpack Merck's business model, explore its industry-leading oncology franchise, and examine its pipeline of future drugs, and understand how they have navigated the complex world of pharmaceutical patents and regulation. Please enjoy this Breakdown on Merck. Chinese Companies Going Global: Challenges and Opportunities with Guoli ChenWelcome to another exciting episode of the Asia Business Podcast! Our host, Art Dicker, invites us on a fascinating journey with esteemed guest Professor Guoli Chen from INSEAD in Singapore. Professor Chen, a strategy expert and author of the book Seeing the Unseen: Behind Chinese Tech Giants' Global Venturing, offers an in-depth look at the rapid growth and global expansion of Chinese companies.Connect with Guoli ChenUnderstanding Chinese Companies' Rapid GrowthKey Factors behind Domestic SuccessThe conversation kicks off with a discussion about why Chinese companies grow so swiftly in domestic markets, and a significant question: Is this growth due to a looser legal framework allowing for faster advancement? Professor Chen clarifies that while government policies play a role, deeper factors contribute to this phenomenon.Professor Chen provides insights into his research on corporate governance and strategic leadership, focusing on the phenomenal growth of consumer tech companies like Alibaba, JD, Tencent, and TikTok. He explains that one of the primary reasons for their rapid growth is the unique market conditions within China that foster quick adaptations and innovations.Challenges of Going GlobalWe examine whether the complexity of the Chinese market makes it easier or harder for these companies to adapt to Western standards and regulations.Professor Chen points out that the successful business models developed in China do not always translate well abroad due to different market ecosystems, supply chains, and customer behaviors. For instance, Tencent's WeChat ecosystem is deeply integrated into Chinese daily life, which does not easily replicate in other countries.Opportunities and Constraints for Chinese Multinational CorporationsSupply Chain and Operational EfficiencyProfessor Chen emphasizes the strength of Chinese supply chains, particularly in manufacturing. Companies like Shein and Pinduoduo leverage China's powerful production capabilities and seamless integration to deliver goods to global markets efficiently. This operational efficiency is a competitive advantage that is tough for others to imitate.Data Utilization and Consumer InsightChinese tech firms excel in harnessing data to understand and predict consumer behavior. Companies like Shein and Tmall use sophisticated algorithms to adapt quickly to market demands, offering tailored solutions to consumers, which enhances their global competitiveness.Leadership Styles and Organizational CultureThe conversation takes an insightful turn as the hosts delve into the differences in leadership styles between Chinese and Western companies. Professor Chen points out that many Chinese leaders adopt a low-profile, authoritative style, setting clear directions for their teams. This contrasts with the more visible and charismatic leadership common in Western tech firms. However, this authoritative style also poses challenges, especially when expanding globally. The ability to manage diverse teams and integrate different cultural perspectives is crucial for international success. Professor Chen stresses the need for Chinese multinational corporations (MNCs) to embrace diversity and cross-cultural management practices.Adapting to Global Markets: Lessons and StrategiesIterative Market ApproachNico brings up an interesting point about Chinese companies' iterative approach to market feedback. Instead of relying heavily on focus groups, Chinese firms often launch products quickly and iterate based on real-time consumer feedback. This method allows for rapid adjustments and continuous innovation.Integrating Global TalentThe importance of integrating non-Chinese talent into Chinese MNCs is another crucial topic discussed. Professor Chen emphasizes that for Chinese firms to succeed internationally, they must attract and retain local talents who understand the specificities of foreign markets.ConclusionProfessor Chen leaves us with a thought-provoking insight: while Chinese companies have shown incredible growth and innovation, their ability to adapt and navigate the complexities of global markets will determine their long-term success. Continuous learning, adaptability, and embracing a global mindset will be essential for these enterprises as they compete on the world stage.
