While understanding AI is important, we also need the EQ that occurs in between skilling up and one of those huge skills is navigating difficult conversations. Jennifer empowers us to tackle our challenges head on, eliminate negative self talk,  and take care of ourselves throughout the process. Today, we're diving into the art of having those tough talks - with your team, clients, and perhaps most importantly, with yourself.Hard Conversations with Your TeamTo be an effective leader, beating around the bush is just not an option. Avoiding issues or complaints leads to poor communication and misunderstandings. It's crucial to address concerns promptly and honestly. Transparency and openness build trust. But delaying these discussions damages relationships and can lead to irreversible decisions. Don't wait. Take notes, record conversations, and encourage an open dialogue.A book I always recommend to young bosses for guidance on how to handle difficult conversations is “Crucial Conversations” by Al Switzler.Challenging Client ConversationsDealing with difficult clients can be even more awkward. It keeps you on track and demonstrates your commitment to improvement.When to Seek ConsultantsSometimes, third-party expertise is needed. Hire contractors or consultants to provide objective insights and help navigate complex situations. Be sure to test different options before committing. Ensure they align with your values and can be relied upon when challenges arise.Listen, becoming an effective young boss hinges on honesty, transparency, and open communication. Address issues head-on, with your team and clients, while also recognizing your own need for accountability. Seek external support when necessary, and remember, honesty is always the best policy. If you choose to let the situation escalate to a cold war, then your marriage will be on the rocks. But if you fight back, it may just make your spouse withdraw even more. These situations are actually crucial moments in our lives, and the result of these conversations will have lasting positive or negative effects, leaving a huge impact on the quality of our lives. This book is co-authored by a team of four authors. Kerry Patterson did doctoral work in organizational behavior at Stanford University. He is a recipient of the 2004 William G. This week, Dan Neumann is diving deep into the topic of psychological safety, inspired by a couple of articles that got his special attention (references below). Dan is sharing in today's episode the definition of psychological safety, its link to diversity in Teams and innovation, as well as some specific ways to foster psychological safety as the number one prerequisite for a successful Team.   Key Takeaways What is psychological safety? Psychological safety is a shared belief that the members of a team won't be rejected or embarrassed for speaking up with their ideas, questions, or concerns. Bresman and Edmondson present research that supports that diversity on a team is linked to a better outcome. This research explores the bond between diversity and psychological safety, implying that more diverse teams are going to have better ideas and outcomes than teams that are less diverse. From the research, they found that diverse teams tend to be a little lower on performance than more homogeneous teams. They also differentiated from highly diverse teams that had high psychological safety and those that did not have it. This first group outperformed by a meaningful degree both the diverse teams that didn't have psychological safety and also low diversity to homogeneous teams. Meeting with the purpose of finding root causes can feel a lot like blame, and blame is one of the behaviors that destroy psychological safety. Transform meetings into opportunities to share information. Seek information! Don't assume you know. Choose open versus closed-ended questions. In his article, Timothy Clark uses the term dialogic process to explore how Teams harness intellectual friction and navigate their interdepending work. If there is a lack of psychological safety, individuals are going to censor each other or result in self-censoring behavior which prevents a highly collaborative atmosphere in a Team. High psychological safety promotes innovation as a goal while a lack of it produces fear as a response and survival as the goal. Clark frames Agile as a culture implementation, bringing the Agile values into practice. Small and seemingly insignificant acts of disrespect, indifference, and rudeness can push a Team back into withdrawal and personal risk management. Clark also shares four steps to work in a Scrum Team to continue to foster psychological safety. Ways to promote psychological safety at work: Google has identified five dynamics in successful Teams and the number one prerequisite is psychological safety. The good news is that there are several areas to explore. You. And them.Let's start with you. 1.     Do a self-assessment.Definition: coaching is a focused and intentional effort to help another person figure out the best way to achieve his or her goals, build skill sets or expertise, and produce the results the organization needs. Explore your mindset.Clear and focused intentions?Patient and encouraging?Putting in the time required?Coming from a place of helpfulness?Explore your behaviors.Clarifying intentions (i.e., value and benefits to them)?Using the right approach?Asking great questions?Listening deliberately?Engaging and supportive?Getting commitment to plans?Following through? 2.     Do a motivation and competency audit for them.What else might be going on.  Consider:  motivation and competency (i.e., will and skill).Explore the six sources of influence: motivation and competency, combined with individual, social and environmental factors.The six-source model helps us expand our view of why people do what they do. By looking at all six sources, we can expand our traditional thoughts about why people do the things they do.Source 1:  Self, Motivate (Pain and Pleasure) Taking pleasure from the current behavior or finding the desired behavior to be painful. Example:  Planning. Ew.Source 2:  Self, Enable (Strengths and Weaknesses)  Lacking the knowledge or ability to perform the required task. Feel  more capable performing a different task. Example:  Marketing. Ew.Source 3:  Others, Motivate (Praise and Pressure)  Others (friends, family, coworkers, and bosses) punish the right behavior while praising the wrong behavior. Example: Dad telling us to go to work.Source 4:  Others, Enable (Helps and Hindrances)  Others make it hard or challenging to do the right behavior while making it easy to do the wrong behavior. Example:  Peer pressure at work, can't say no to assignments.Source 5:  Things, Motivate (Carrots and Sticks)  The formal reward structure encourages the wrong behavior while discouraging the right behavior. Example: Sales team, rewards for individuals.Source 6:  Things, Enable (Bridges and Barriers)  The environment, structure, policies, procedures, rules, and all other things make it hard or impossible to do the right behavior while making it easy to do the wrong behavior. Example: Offer hybrid work environment, but not providing technology resources at home. If you're having a coaching challenge, it's likely that you're experiencing that challenge from your coaching (#bigbummer) or from something else influencing their behavior change.
