CommerceIQ regularly brings together senior business leaders in the e-commerce space to share their story or discuss a particular topic. Prior to the pandemic, these gatherings took the form of a lively dinner. Since we haven't been able to meet in person, we've held these chats online, because it's important to us to continue to play a part in building community among our industry's leaders. When my team and I were thinking about who to bring in to help leaders think about navigating this post-pandemic world, we couldn't think of a better person than Hubert Joly. Throughout his career, Hubert led a number of important business transformations, most notably that of Best Buy. Now he is a Harvard Business School professor and best-selling author of the recently released book The Heart of Business: Leadership Principles for the Next Era of Capitalism. Our conversation with Hubert centered around three main topics: the behind-the-scenes of the incredible turnaround of Best Buy, Hubert's inspiring leadership journey and philosophy, and how these two intertwined to create a lasting legacy at Best Buy.
Our guest today is a learner who courageously took on challenging turnaround roles in industries where he had no prior experience. He used his rigorous French education and elite training as a McKinsey consultant to lead five companies as CEO, culminating in the transformation of Best Buy. During these years, he went through a personal transformation, from seeking to be the smartest person at the table to becoming a passionate and compassionate leader of people. By the time he became CEO of Best Buy in 2012, he had led turnarounds as head of EDS France, Vivendi's video game division, Carlson Wagonlit Travel, and Carlson Companies. Despite his achievements by his early forties he was feeling disillusioned from chasing success. This is what inspired him to take “a step back and spend time looking into his soul to find a better direction for his life.” In his study with Catholic monks and a number of CEOs in France, he realized that work is a noble calling to serve others and an expression of love. He believes work must be guided by the pursuit of a purpose with people at its center. This conviction has shaped his life and his career. People do not like being told what to do. [35:10] A lesson Hubert has learned in life is: A decision gets made by the decision-makers. You have to focus on what you can control. Hubert Joly, former chairman and CEO of Best Buy, says that now is the time for companies to get serious about operating to benefit not just shareholders but also employees, customers and broader society. In the face of environmental crisis, racial turmoil, and rising economic inequality, he argues that leaders shouldn't debate whether or when to embrace this new version of capitalism. They should focus on how to do it. He says this starts with having a clear purpose and ensuring that everyone in the organization connects with it and one another. It also involves offering fair pay and opportunities for advancement and working with, not against, consumers, the community, the competition. He shares how these strategies helped turn Best Buy around despite the rise of Amazon. Best Buy said no, it's not Amazon's fault. It's ours. It's our lack of execution that's put us in this position. When they took ownership of their own shortcomings, they were able to innovate greatly, and you also kind of have COVID-19 to thank for that, too. Dominic is surprised we still have poor customer service issues in 2021. Some people just hate human beings. Dominic sat down with his wife at a cafe. They overheard the wait staff complaining about them for ordering only two things. Why are you here? Marcel asks Hubert what he believes business is about. “At the heart of business… is the pursuit of a noble purpose, putting people at the center, embracing all stakeholders, and treating profit as an outcome, not the goal,” Hubert responds. [2:56] There are three imperatives to an organization and tackling them in the correct sequence leads to optimal outcomes: a people imperative - having the right teams properly motivated and equipped; a business imperative - having happy customers who you sell good products to; a financial imperative - about profit. [9:35] “The old model of leadership portrayed a leader as a superhero here to save the day, probably the smartest person in the room, and, unfortunately, too driven by power, fame, money or glory,” Hubert claims. “This [type of leadership] doesn’t work… [people] want to be part of the journey and the solution.” [15:45] Hubert debunks the concept of perfectionism as a key to success; he shares how demonstrating his imperfection actually helped create the right environment for optimal performance at work. “The quest for perfection is evil. Seeing imperfections as an obstacle to perfection, which was the goal, creates an inhuman environment that destroys the heart of your business,” he remarks. [19:04] Marcel asks Hubert about the formula for turning around a company in financial distress. Hubert breaks down his strategy for rescuing Best Buy. “Sometimes the approach to change management is to change [the] management,” he adds. [26:58] “Operational progress creates routine degrees of freedom, so sometimes you have to start with the basics before you think about creating an amazing future,'' Hubert advises. He describes the five ingredients for creating a fabulous work environment, which are: connecting dreams, developing authentic human connections, fostering autonomy, achieving mastery, and putting the wind at your back. In 2012, when Hubert joined Best Buy, he hired an executive coach. Why? "100% of the top 100 tennis players have a coach." We all need a coach. "It sends a powerful message when the CEO has a coach." It shows that he understands he needs help. We all do. Must-Have leadership qualities: Knowing people... Who are they? What drives them? How do they want to be remembered? "Tell me about your soul" -- Accept imperfections of self and others How to turn around a business by putting people first and reducing headcount as a last resort. How to unleash “human magic” for outcomes that defy logic. This includes an actionable commitment to diversity and inclusion, such as the “reverse” mentor program that pairs Best Buy executives with employees who help broaden their understanding of differences and issues they face. How to become a purposeful leader focused on creating an environment in which others can flourish and perform at their best, and who inspires by showing vulnerability and embracing their and your humanity. How to place a noble purpose as the cornerstone of a company’s strategy and concretely embrace and align all stakeholders around that purpose.
