Most game studios think they have a talent problem. They don't. They have a structure problem.Chris Casanova spent 15+ years as a producer across Microsoft Xbox, Mojang (Minecraft), Relic Entertainment, Offworld Industries, and Hypixel Studios. He's watched talented teams fail repeatedly—not from lack of skill, but from organizational friction.Traditional studios organize around craft silos: design departments, engineering departments, art departments. Every feature requires handoffs. Every handoff loses fidelity. The result? Friction, misalignment, wasted iteration, and missed deadlines.Chris reveals the alternative: cross-functional outcome teams of 5-9 people who own their results from concept to ship.━━━━━━━━━━━━━━━━━━━━TIMESTAMPS━━━━━━━━━━━━━━━━━━━━00:00 - Chris's background: Xbox, Mojang, Relic02:59 - Why he wrote "Structure Teams to Win"06:54 - The problem with craft-based teams08:17 - Outcome teams: The procedural worlds example18:32 - Why 5-9 people is optimal team size24:10 - Three organizational layers explained31:48 - When leaders resist change42:20 - The political reality of reorganization47:15 - Case study: 70-person AA co-op shooter58:07 - Advice for small teams (10 people)01:01:06 - How to connect with Chris━━━━━━━━━━━━━━━━━━━━KEY INSIGHTS━━━━━━━━━━━━━━━━━━━━THE PROBLEMS:- Design creates specs without context → over-engineered solutions- Art produces assets without validation → endless iteration- QA receives unclear requirements → irrelevant bug reports- Every handoff loses the original intentTHE SOLUTION:Cross-functional teams of 5-9 people with:→ Mixed disciplines (designers, engineers, artists, QA embedded)→ Clear mission and measurable KPIs→ Everything needed to own their outcome→ Minimal handoffs, maximum collaborationREAL EXAMPLE:Procedural worlds team mission: "Every world seed feels fresh, readable, performant"KPI: Biome novelty per minuteTeam: Generation engineers, world designers, environment artists, technical artists, QA━━━━━━━━━━━━━━━━━━━━70-PERSON STUDIO STRUCTURE━━━━━━━━━━━━━━━━━━━━Chris provides detailed org structure for AA co-op shooter:- Combat & Gameplay (15 people, 2 teams)- Progression & Economy (10 people, 2 teams)- Social & Co-Op (12 people, 2 teams)- Content & Live Ops (15 people, 2 teams)- World & Narrative (10 people, 1 team)- Technical Foundation (8 people, 1 team)Each team has 5-9 people with mixed disciplines focused on specific outcomes.━━━━━━━━━━━━━━━━━━━━THE HARD TRUTHS━━━━━━━━━━━━━━━━━━━━Some leaders won't make the transition from managing 30 people to being on a team of 8. If you're a leader in game dev who feels stuck, able to spot problems but struggling to make a real difference, there is a path forward that levels up your leadership and accelerates your team, game, and career. Sign up here to learn more: https://forms.gle/nqRTUvgFrtdYuCbr6 What happens when doing the right thing could get you fired? Every game dev leader faces this nightmare: being held accountable for results but not empowered to make the decisions needed to achieve them. That tension creates chaos, burns out teams, and kills great games. In this powerful episode, Ben sits down with Clinton Keith, author of Agile Game Development and one of the pioneers of Agile in the games industry. Clinton shares raw, unfiltered stories from real studio crises, including the moment a CEO threatened his team's lives to force change. This isn't a lecture; it's a candid look at what happens when pressure spikes, trust erodes, and leaders have to choose between survival and integrity. Together, Ben and Clinton break down the industry's most toxic patterns, from “efficient waste” caused by rapid scaling to the trust issues that cripple creative freedom. They also explore how proven frameworks from the military and medicine, like the OODA Loop, can help game studios move faster, safer, and with more clarity.
In this episode, Sophie Vo sits down with indie game developer and studio Filipina co-founder Danni Ann Taylor to explore the realities of starting and running a game studio—while raising a family—without outside funding.Dani shares her journey from early gaming passion to launching Yang Yang Mobile with her husband in the Philippines, building a reputation for high-quality visual novels like The Letter, and developing their latest title, High Time. From risky leaps of faith to strategic pivots, Danni discusses the balance between creative vision and business realities, the challenges of working with your life partner, and how to grow a team without losing the joy of making games. She also opens up about her unconventional daily schedule , the role of her support system, and how she handles founder guilt while raising three children.Key LearningsStarting Before 30 & Bootstrapping* Danni and her husband started their studio shortly after she gave birth, believing it was better to “fail early” than wait until later in life.* Bootstrapped the business using life savings, layoff packages, and small family loans—no investors, to keep creative freedom.Finding Success By Pivoting To What You Love* Initially aimed for hyper-casual mobile games but shifted to visual novels after realizing mobile required heavy UA spending.* Created The Letter and used Kickstarter to secure funding, leveraging her own passion and understanding of the VN audience.Indie Studios Success: Standing Out in a Niche* Elevated the standard for indie visual novels: full English voice acting, animated backgrounds, branching storylines that impact the journey—not just the ending.* Added minigames and interactivity to make titles more engaging for streamers and viewers.Sustainable Growth vs Scale* Grew from a 7-person team to around 20—deliberately staying small to balance creative work and manageable leadership.* Avoided scaling too fast after seeing the strain of expansion.Balancing Family & Business* Relies on family and trusted help for childcare and household management.* Embraces a night-owl schedule with split work blocks to balance deep focus time, family moments, and personal space.Top Quality Is The Best Marketing* Focus on making a “really darn good game” so fans and streamers want to share it.* Built a small but loyal fanbase who amplify launches and sustain visibility.Links & Resources* Yang Yang Mobile Website* Wishlist High Time on Steam: Steam Page Link* Rise and Play Leadership coachingThanks for reading Rise and Play! My guest today is an American visual artist whose work is redefining how we think about mystery, architecture, and imagination in interactive storytelling. In 2013 he founded Dogubomb, a Los Angeles-based independent Film and Game Studio making music videos, films, and commercials for clients such as Magic the Gathering and Netflix. In 2016 my guest started work on a video game of his own. Having been selected for the interactive category at Tribeca last year, the game, Blue Prince, launched in April. It's surreal and atmospheric, inviting players to explore an endlessly shifting mansion, where each new room builds not just the house, but the story itself. Praised for its originality and design vision, Blue Prince has placed my guest at the forefront of a new wave of experimental game-makers. In this episode, host David Taylor sits down with The Gang. Originally a team of five entrepreneurs, The Gang was one of the first venture-backed studios to go all-in on Roblox back in 2020. They quickly made their mark with Strongman Simulator, which shot to the top of the Roblox charts and has racked up over 1.5 billion plays. While they started with hit original titles, The Gang soon shifted to building branded experiences for some of the world's biggest entertainment and lifestyle brands — Netflix, Vans, Shrek, Spotify, the NHL, and more. Most recently, they've been expanding beyond Roblox by licensing one of the platform's top IPs, Blade Ball, for a Steam release. The team is also developing an original cross-platform game, Out of Sight. In this conversation, we dive into the team's entrepreneurial journey, what it was like being early builders on Roblox, how the platform has evolved, and what's next as they explore new platforms and formats. We'd like to thank Heroic Labs for making this episode possible! Unknown 9 Awakening was such a massive failure for Bandai Namco that the studio's other projects have been cancelled, and staff are being reassigned to an internal Bandai Namco owned property. Yes, Sweet Baby Inc. consulted on this game too. What's SBI's body count to date?! Sweet Baby Inc.'s consulting services are allegedly bankrupting game studios by promoting "DEI-infused games" that are being globally rejected by consumers, leading to massive layoffs and studio shutdowns. The CEO of Reflector Entertainment halted development on "Unknown 9 Awakening", stating that continuing to create "woke games" would lead to bankruptcy due to worldwide gamer rejection. Bandai Namco's "Unknown 9 Awakening", which consulted with Sweet Baby Inc., achieved only 285 concurrent players on Steam despite starring a popular character, resulting in its cancellation. Sweet Baby Inc.'s track record of promoting "hamfisted ideology" in games is reportedly causing automatic failure of projects they're involved with, as gamers are rejecting these titles globally. Bandai Namco is shutting down Reflector Entertainment's project and laying off staff, but plans to continue investing in Western content despite the massive failure of their "DEI-infused games".

Abubakar Salim is walking multiple creative paths. His acting career has taken off in recent years with roles in HBO's Raised by Wolves and Game of Thrones prequel House of the Dragon. He's lent his voice to several video game characters including the protagonist of an Assassin's Creed title. So why then did he also decide to found his own studio and take a swing at making an indie game about his experience with familial bereavement? In this episode of Dear Dwyery, Danny sits down with Abubakar to talk games, movies and family. Doug North Cook is the CEO and Creative Director for Creature, which is both an immersive game studio and label announced a year ago that's representing 10 different XR studios and 16 projects slated as far out as 2027. Creature had four different projects with announcements as a part of the UploadVR Summers Showcase 2024 on June 26th that included Laser Dance, Thrasher, Maestro as well as the "cozy sci-fi, psychedelic adventure" mixed reality game that they're building called Starship Home. Each of these games are exploring either innovative hand-tracking or mixed reality mechanics that are exploring new forms of embodied gameplay. He describes the ribbon dance-inspired gamed mechanic of Thrasher as "a form of extended proprioception" where it feels like an extension of your body when playing it. I totally agree with this assessment, and I elaborate more on the magical experience of Thrasher's hand tracking with the creators after having a chance to have an early look at Raindance Immersive where it took home the best game experience. I also caught up with the solo developer of Laser Dance, which picked up one of the Spirit of Raindance 2024 Awards. North Cook said that Laser Dance has become his go-to demo in order to show off the affordances of mixed reality, and both of these games capture the innovative indie spirit that are represented by the game label side of Creature. I had a chance to catch up with North Cook to unpack the challenges of mixed reality development, a bit of a behind-the-scenes sneak preview on their mixed reality game Starship Home, collaborating with SideQuestVR on a $1M Indie VR Fund, but also how he's found a unique sweet spot between an agency and publisher to create a collaborative brain trust of veteran XR game developers who are helping to solve many of these intractable XR design problems.
