You receive invaluable insights into why some podcasts stagnate and what you can do to overcome these hurdles. We start with the critical importance of making your audience care. Provide unique value in your episodes. Infuse each episode with authenticity and stay true to yourself. We discuss strategies to build a relationship with your listeners, such as cleverly weaving your episodes together and harnessing specific tactics designed to not only attract but also retain a dedicated audience. TWO SIDES There are two sides to the audience growth equation. To grow, you must spend time attracting new listeners. Then, invest time keeping your current listeners coming back episode after episode. Maintain regular contact with your existing listeners to keep them invested in your podcast. Reach out frequently. While many podcasters dream of reaching a staggering 5,000 downloads per episode to successfully sell ads, the sobering statistic is that only 7% of podcasts hit those numbers. That is according to Rob Walch at Libsyn. QUALITY OVER QUANTITY The quality of your audience is more significant than sheer numbers. Therefore, it starts by identifying your ideal client. Identifying your ideal target listener and developing content specifically tailored to their interests and needs is key to cultivating a meaningful connection. I share a few stories from my radio career, illustrating the importance of forging a genuine bond with listeners. It starts by being your authentic self, as mimicking others won't create the same loyal following. Being relevant, interesting, and true to your identity are the cornerstones of developing a consistent audience that returns each episode. You can't please everyone - it's better to focus on resonating deeply with the right people. STRATEGY VS. TACTICS You need a strategic approach to audience growth. Last week, I mentioned that I will be covering more than podcast advertising and that TWiT has pivoted to a one-ad model because podcasts moved to this structure several years back, and we were trying to stay with what performs best for our partners. We finally caved as it became a constant struggle to explain why our approach was better and the one ad model is now in place. Today, I am going to cover the lack of growth in podcasting and how it impacts independent networks. The American podcast market has reached maturity, and the number of Americans who listen to at least one podcast monthly is no longer increasing. In addition, there is a trend towards consolidation as Spotify, iHeart, etc. are buying and launching podcasts, while pushing for DAI on advertising is squeezing out independent networks. According to Forbes iHeartMedia's CEO Bob Pittman stated, "We're in the consolidation phase. So, the top podcasters get bigger, and it becomes harder and more fragmented for the smaller players to catch up. And I think that's exactly what you've seen as a trend line." He points to Serial, once the industry darling acquired by the New York Times for $25 million, now more of a cautionary tale because it was not worth it. Even Libysn's Rob Walch, who presented evidence at the 2023 Podcast Movement, showed the active podcasts with 10+ episodes on Apple have remained around 400,000 since 2021. Therefore, with all the new podcasts starting since 2021 and old podcasts closing down, the number of active pods with over 10 episodes has remained flat. In addition to the lack of growth, podcast ad tech is becoming invasive, and brands want to put tracking pixels everywhere. Brands also demand cheap CPMs with ridiculously short cancellation clauses, and they have unrealistic conversion expectations because they do not understand how it works and agencies do not educate them. All agencies care about is the bottom line. They don't even understand their brands growth goals because every time we ask, they have no idea. We care for our direct clients because we want our partners to grow, and the specialized attention they receive from us outshines everyone else. If independent podcast networks are going to make it, then they must diversify. Got my 2023 Podcast Movement Recap ready to roll, and of course, it all starts with YouTube.The best session I attended was from Jay Nachlis of Coleman Insights and Steve Goldstein of Amplifi media- their Thursday keynote was The New Rules of Podcasting on YouTube.Yes, a show on YouTube is a podcast.   And you need to have a YouTube strategy, even if your show is audio only.  Your content needs to be on the platform, or at least a teaser directing to your podcast. I'll explain. Folks are consuming podcasts on multiple platforms, and you can get them to open their podcast player if your content is good enough.YouTube itself was at Podcast Movement, talking about ingesting shows via RSS feed.   This seems like a giant step forward, but there are some important caveats.Rob Walch's annual "That Marketing Advice for Your Podcast is BS" session yielded both some important info and stats, but also stirred the pot on some debates.  He says your episodic podcasts on Apple should include episode numbers.  We go deep on that.AI was a big topic at Podcast Movement.   Use it as a tool, not a replacement, and always check the work with a human.Spotify was there, talking about video and how huge it's become.  You can get your video podcast on Spotify, but only if they are your host.   And that leads to a whole bunch of other issues.Finally, what does a bonsai tree have to do with your podcast?  Leave it to the great Tom Webster to explain.

When I heard my guest, Rob Walch, singing on his podcast, I knew I had to have him on my podcast!  He jokes about how bad his singing is and shared a pretty funny story about him trying his hand at karaoke!  Rob loves the entire Chris De Burgh collection. So, I love that Rob chose the song "Don't Pay the Ferryman" by Chris De Burgh.  Rob discovered Chris De Burgh in the 80's, while folding pizza boxes at Satelite Pizza, and it's stuck with him throughout his life.  You see, Satelite Pizza had MTV, and Rob's house didn't.  You could rest assured after Rob's shift there were plenty of boxes ready for the next day's orders. Rob had just finished reading "The Clash of the Titans" and couldn't believe this song was singing about the Ferryman!!  Rob was hooked right then and there and checked out all music by Chris De Burgh.  Now, this wasn't something he was bragging to his bros about in high school, but he sure would share it with the ladies to show his softer side.  Full Show Notes

There are lots of products with AI (Artificial Intelligence). Word Hero will help you write over 60 different types of descriptions starting at $50/month (there is also a  lifetime deal aff). Anyword is another copywriting tool for $30/month. Descript with transcribe and make it easy to edit your show (and they have that amazing studio sound tool). Headliner Studio from CoSchedule is $9/month. With Capsho plans starting at $29/month, I believe it delivers enough value (but that depends on your budget). In my world, I've decided to keep using it and see how it performs.  AI Will NEVER Release a Human I will get into this later, but while a computer can imitate a human, I feel it can't replace. We are all different with these things called opinions and personalities, and even though I can specify a tone in some AI products like Word Hero it almost always needs a tweak to match your personality.  So Who Is Capsho Good For? If you're not writing anything or struggling, this does a lot of the heavy lifting. If would love to have someone help you with your description, titles, etc but can't afford a virtual assistant, but can find $29-$90 in the monthly budget, then this might be a good fit. As always, you pay in one of two currencies, time or money. Many podcast experts will teach you how to launch your podcast. Some try to help you monetize the show. But, they are all missing your marketing strategy. That is the biggest mistake you could make. When looking for a traditional sponsor, you need more than 5,000 downloads per episode. According to Rob Walch, VP of Podcaster Relations at Libsyn, the July 2022 statistics across all Libsyn podcasts shows the median downloads is 165 downloads per episode. The median is the middle. If you stack them up smallest to largest, the one right in the middle is the median. Therefore if you are getting more than 165 downloads an episode, you are better than 50% of all podcasts. Only 8% of all podcasts on Libsyn get more than 5,000. That means the other 92% of us aren't playing in the sponsor atmosphere. Only 20% of all podcasts get more than 1,300 downloads per episode. We need to devise another way to monetize our show. Chasing sponsors is a waste of time for you. Instead, use your podcast as a marketing tool for your business. Incorporate it into the rest of your marketing to attract your ideal clients or market your affiliate products and services. You bring people into your world by making them aware of you. They are given content to make them interested in what you have to offer. Once they are interested, you get them engaged by getting them to take action. Finally, you convert the engaged into clients. It is a marketing funnel. Fewer people move through to each level making the process look like a funnel. The first step is awareness. Everything you do to make people aware of you and familiar with what you do, who you help and what you help them do sits at the top of the marketing funnel. Awareness activities include blog posts, social media, website, search, newsletters, marketing campaigns, conversations, media mentions and a variety of others. This is where your podcast sits. Use the podcast as part of the marketing strategy to make people aware of who you are, who you help and what you help them do. Create your marketing plan and incorporate it into your business. Maintain a consistent message and call to action in all of your marketing pieces. When people become aware of you through any of these methods, get them on your email list, not to your podcast. If they listen to your show without subscribing and never come back, they are gone forever. You can no longer reach them. If these new people get on your email list, you can now email them every time you release a new episode until they unsubscribe from the list. WHY GROW So, why do you want to grow your audience. I know it sounds like a crazy question. Who doesn't want to grow their audience? But, have you ever stopped to ask yourself why you want to grow? Do you want a big audience simply to feed your ego? Sure, it feels good to have a large audience. We can boast to our podcasting buddies. But what does it do for you and your business? We can't grow simply for the sake of growing. Maybe you want to leave your mark on the world. The impact you have on your audience is powerful. The bigger the audience, the bigger the impact. Maybe you want to build an audience of your ideal clients to help you grow your business. Your podcast could be all about motivation. It could be that you want to build an audience that you can inspire and motivate. When you know why you want to grow, you have a bigger purpose. This helps you stay motivated when the going gets tough. When you don't feel like doing the work, your why helps kick you in the butt and get you moving. Take a minute and get clear on your real why. Go three or four levels deeper to get to the real why. MY WHY When I first started Podcast Talent Coach, my goal was to be an entrepreneur. I wanted to own my own business just like my family. My mom created and sold wedding cakes from our kitchen. My dad owned a gas station at one point. Entrepreneurism runs through my family. My sister created a marketing company. In Florida, my aunt and uncle owned a restaurant. Another aunt owned a craft store and my uncle was a handyman. Even my nephews are entrepreneurs. It is in my blood. But history can't be my why. That isn't inspiring. And, I grew very slowly. Once my daughter and son hit high school, I realized my time with them at home was coming to an end. They would soon be traveling the world. I was stuck in a nine-to-five and couldn't freely follow them. It became clear that I needed to control my own time to allow myself to travel when I wanted and work wherever I needed. Time with my kids became my true why. When I don't feel like doing the work, I remember time with my family and get to work. It is easy for you to push this step aside and think you know your why. But, trust me. Take the time to get very clear on your why. Write it down and revise it until you get those butterflies in your stomach, because you know what is possible on the other side when you do the work. QUALITY So, how big is big enough? I really encourage you to focus on quality over quantity. An audience of a few hundred who are incredibly passionate about what you do is so much more powerful than an audience of a few thousand who have a superficial interest. Build your audience of your ideal clients who want to work with you and want everything you create. When you look at download numbers, it varies from podcast to podcast and industry to industry. Podcasts in the big three niches will have many more downloads than podcasts in smaller niches. You can't compare podcasts in different niches. It isn't apples to apples. Shows in the same niche often differ greatly when it comes to downloads. Avoid comparing yourself to the Joneses. You'll only be disappointed. THE DATA With that said, here are some stats straight from Libsyn, the podcast hosting service. Rob Walch, VP of Podcaster Relations at Libsyn, has presented the state of the union a few times at Podcast Movement. He also provides data monthly on the podcast The Feed. The data varies greatly every month. Rob looks at all podcasts on Libsyn that were released between 30 and 60 days ago. On average, these episodes are 45 days old. This data is based on active shows in the month of April, 2022. These are shows that are releasing new content, unlike the charts that show all shows. For the month of April, the median number of downloads for all active shows is 150. That means if you are getting 150 downloads for your episode after it has been available for 30 days, you are better than half of all shows currently releasing new episodes on Libsyn. To put it all in perspective, if you get more than 1,300 downloads, you are better than 80% of all active shows on Libsyn. More than 3,600 downloads puts you in the top 10%. If you have more than 8,200 downloads on your episode after it has been available for 30 days, you are better than 95% of all active shows on Libsyn. 21,000 downloads puts you in the top 2%. And 35,000 on an episode means you have more downloads than 99% of all podcasts available on Libsyn. Rob also gives the adjusted mean. This is the average where he throws out the top 0.5% along with those with 3 or fewer downloads. This helps avoid skewing the numbers by outliers. The adjusted mean is 1,561. NO SPONSORS Only 7.7% of all active podcasts on Libsyn get more than 5,000 downloads per episode after being available for 30 to 60 days. This 5,000 download number is the benchmark for advertising and sponsors. That means more than 92% of all podcasts have fewer than 5,000 and really aren't candidates for sponsors. Keep these numbers in mind and avoid comparing your show to others. Focus on your why and your listeners. Serve and you will reach your goals. WHERE ARE THEY Your listeners are key. You hear everyone encourage you to define your avatar. Most of the time we create this vague image of a group of people we want to reach. That is not your target listener. That group is your market, not your target. One person is your target. You want that person defined so clearly that you can picture that person in your mind. It is so clear that it reminds you of someone you know. When you get this clear on your ideal client, you know exactly where to find them. You will know what influencers have their attention, where they hang out online and how you can get in front of them. THE EQUATION Once you have determined your ideal target listener and client, you can now build your audience. There are two sides of the equation. First, you need to get in front of your ideal listener and invite them to your show. Next, you need to keep your current listeners coming back episode after episode. If you don't focus on both sides of the equation, you will not see growth. If you only focus on getting new listeners, it is like pouring water in a bucket with holes. The more you add, the more that leaks out. Your podcast doesn't grow. When you only focus on your current listeners, attrition will cause your audience to shrink. Many podcasters promote new episodes by emailing their list and posting on social media. Those people already know you. That doesn't grow the audience. However, it does help keep your current listeners coming back. To grow your show, spend time on both sides of the equation. HOW TO GROW You can grow your show over the next 30 days by following a process. Step one is defining your target listener. Again, grab that worksheet and get clear. The next step is to get them on your email list. Many people invite those people to listen to the podcast. But if those people don't come back, you lose them forever. Step four is to invite them to listen. When you get them on your email list, you can continue the conversation and invite them to listen again and again. Finally step five is getting them to come back. Create a strategy that reminds listeners to come back every episode so you can build that relationship and monetize your show. It is a simple, step-by-step process. But, it is not easy to follow without accountability. You need focus, be diligent and be consistent. Let me show you how to do that. Rob was listed as the 5th most influential person in podcasting according to the book “Podcasting for Dummies” – Wiley Press 2005. The company was built by the team behind the Headgum Podcast Network. NEWS: Podcast host Acast is still spamming podcasters, even co-founders of rival podcast networks, or hosts of shows that ended three years ago. Libsyn's Rob Walch correctly notes "Friends don't send emails starting 'hello friend' (as Acast's do), and they don't spam". Hypocritically, Acast actually offers its customers a tool to obfuscate your email address in your RSS feed, so that it will "help our podcasters avoid unwanted spam". It's a problem the company is more than aware of, then. "Email marketing is one part of our marketing strategy", said Ross Adams, the company's CEO, when we last asked.Oscar Merry has suggested Lightning Comments as a potential solution for cross-app commenting: using "boostagrams" as a method of sending comments. We like this idea; and the spec is simple enough for us to code it; so, you'll find a "comments" section on every update in Podnews's web version. You can also see those comments in the Fountain app.Podnews are also, as of today, permanently supporting the socialInteract tag for Twitter (and will probably pull in those comments to the page, too, at some stage). A new version is up: 1.0.0-beta. This release comes with bug fixes and an exciting feature: WebSub! And, at least for now, Google can't search audio - it can only search text.   So if you write show notes with SEO (Search Engine Optimization) in mind, you can get help your ranking in Google Search.   Think about your title, and how that relates to questions, ideas, or guests that your potential audience is Googling.  There are a number of SEO tools out there (some free, some paid) that can help you with all of this.I have to take a moment and credit Steve Stewart and Mark Deal for putting on the Podcast Show Notes summit this past Saturday.  They had eight incredible panelists explaining all things show notes in detail.  You can watch the replay for $99 at http://shownotessummit.com/Also a tip from Rob Walch of Libsyn: if your show notes are on the longer side, put any key links at the TOP, not the bottom.  Some podcast players will only display the beginning of your notes.  If you've got something important, put it at the front.Did Joe Rogan's Move to Spotify Hurt His Guests?One other point on the importance of searchability - since Joe Rogan became a Spotify exclusive and full episodes are no longer on Apple, Google, and YouTube - it appears the social media "bump" his guests normally get is waning.  I just Googled Joe Rogan podcast - best I could get was his website, where I had to hunt for the show.   Now, I'm not gonna say Joe Rogan was wrong to say yes when Spotify backed the Brinks truck up to his front door.  However, not appearing in search results isn't good for your show.Who Is Listening to Podcasts?More data out from Westwood One again proves that the typical podcast listener is- are you listening, advertisers? -  young, employed, educated, and upscale.   https://www.westwoodone.com/2021/08/30/the-westwood-one-2021-audioscape-who-are-podcast-listenersNew Tascam Device To Compete with Rodecaster Pro:Tascam, a well respected audio equipment maker, has come out with their own mobile recording studio, the MixCast 4. What I Learned At Podcast Movement

As always, I learned a lot at this year's Podcast Movement convention, and I'm going to share it with you today.(NEW OPEN)Welcome in, I'm Jon Gay.  You'll notice I shortened the intro.  I talked to some listeners at Podcast Movement, and the consensus was that while a bunch of artists saying my name sounds cool, it has nothing to do with podcast news.  It was great for my ego, but that's about it.  Also, after a week of networking and socializing, my voice isn't 100%, but here goes.Podcast Movement started out with Kate Erickson of the successful podcast Entrepreneur On Fire. She talked about podcast workflow in four steps.  1) Idea, 2) Commitment 3) Support 4) Plan.  She also discussed tools such as an application form for guests, an online scheduler, Google Alerts, and more. My big takeaway was the Google Alerts. If you find yourself coming up short on topic ideas, use Google Alerts for the topic of your show.  Link to Kate's workflow: https://www.eofire.com/podcastworkflowThe keynote we were all waiting for was Tom Webster of Edison Research.  People always ask “How can I grow my audience?” What they should be asking is “Why did it stop growing?” Well, it's because people stopped recommending it! Recommendability: know who you are here for, and WHY they are there.  Make the show easy to recommend, and master your craft, aka be recommendable!Webster is also Bullish on the soon-to-be-released Facebook audio tools.  Facebook is still the biggest social media player out there, and among non-podcast listeners, it's huge.  So if Facebook users get their hands on podcasts, that can be a growth opportunity for all of us.Tom says that in 2021, YouTube has become a major player in podcast discoverability.  In fact, it's now third in terms of apps behind Spotify at #1, and Apple at #2.   Think about it.  Google Search is still dominant - and Google owns YouTube.  So if your podcast is on YouTube, and the description is search engine optimized, you'll pop up in results.   Now this isn't to say you have to have a video version of your show.  But at least put the audio with a logo on YouTube with a good description. It will help your searchability.Email is an important tool in marketing your podcast.  Great session from Meghan Neasta of AWeber.  Social media is great, but you're dependent on someone else's algorithm.  Email lets you reach your audience directly, and see data on open rates and clickthroughs.  It's also a great way to build personal connections and offer bonus content.Another great Wednesday session was Todd Cochrane of Blubrry.  Having a website for your podcast is absolutely crucial.   Now I caught Todd in the Starbucks line and he told me you don't have to have a separate website for your show if it's a branded podcast and you're trying to get people to YOUR website.  But if the show stands alone, it needs its own site – not just the one your host gives you.  However, whichever way you do it, with Google Search so big, search engine optimization is KEY.  Todd's action items include having great episode titles and supporting show notes, making it easy to subscribe, contact, and listen, asking for reputable backlinks to your content from folks (Google loves this), and making sure your website is not just mobile friendly, but mobile first.As Wednesday wrapped up, I saw my buddy Jay Nachlis from Coleman Insights, talking about using Blue Ocean strategy to find your podcast niche.   If you don't know the analogy, red ocean is where the sharks are, looking for chum.  Blue ocean is wide open with endless possibilities. For example, your science podcast may have a lot of competition. But if you focused just on chemistry, you'd be more unique.  There are podcasts about the Golden State Warriors, but none specifically about Steph Curry.  If you niche down your podcast, you've got a greater chance of success.Thursday's opening keynoter was Shark Tank entrepreneur Mark Cuban.  He and co-founder Falon Fatemi were talking about their fireside platform. The idea behind fireside is that you'll get better real time analytics than podcast hosts, but the whole session turned into an infomercial, where they became pigeons and they made podcasting their park bench.  This in front of an audience of podcasters. Read the room, dude.  Not only did you shamelessly plug your new venture, you insulted your audience in the process.On the flip side, Thursday's highlight was Rob Walch from Libsyn, and his annual “Yes, that marketing advice for your podcast is BS.”  His 2021 version was VERY informative.I've spent a lot of time dunking on Apple Podcasts in recent weeks, but according to Libsyn's stats, they are still far and away #1 for podcasts. Part of the reason is that there's 120 DIFFERENT podcast apps that pull FROM Apple!  So while Spotify is spending money, grabbing headlines, and is, in my opinion a better user experience, Apple is still king.  Your podcast HAS to be on Apple.When you start a podcast, it might be intimidating to hear that there are now 2.3 million podcasts out there.  Well guess what?  The number of ACTIVE shows are declining.  Of those 2.3 million shows, only 322 thousand have done at least 10 episodes and are still creating content– that's only 14%!Next myth from Rob Walch: your podcast needs to be on video.  Not true – many of the top podcasts are audio only.  We have more time in the day to consume audio than video, because audio is portable.  Now, again, it's good to have a presence on YouTube, but that can be as simple as uploading your audio with a logo.Rob also had some best practices to share from Apple Podcasts.  #1, the first 30 seconds of your last episode are your most important – that's what people will hear first.  Also, don't worry about picking a third category in Apple.  Fill out the copyright field and content rating (explicit or not).Also, while you can swear in your show, DON'T swear in your title or description – Apple's bots can kick you out for that. Submit a trailer to Apple 30 days prior to launching your show.  It's rare that it takes that long, but if you're planning a campaign around launching your show, you want to be sure that the show exists before you promote it.    Also, I can't say this enough – ratings and reviews DO NOT MATTER. This isn't Yelp or Trip Advisor.  Yes, they're great for your ego and positive reinforcement, but it has nothing to do with Apple charts.  The best way to grow your show is to get people to FOLLOW it (don't say subscribe) and recommend it to your friends.   To be successful, you need both good content AND interaction.Finally, Rob was really passionate about privacy.  Yes, your IP address is personally identifiable information. That's why we are seeing restrictions on collecting IP addresses in Europe, California, and Colorado, with more regulations to come.  This will likely have an effect on Dynamic Ad Insertion going forward.   Think about it – if a potential employer or foreign government could learn which podcasts you searched for or listened to – that's potentially VERY dangerous.You know who commands more revenue than all of podcasting, without knowing their users' IP addresses? My tip this week doesn't explicitly related to podcasting -  We are all stressed.  Find your escape, and lean into it - especially over the next week or so.I'm recording this on Thursday, the final day of Podcast Movement virtual.  While it's impossible to duplicate the in-person excitement of an event like this, the organizers did a great job under the circumstances.  A couple additional takeaways:Shante Holley did a nice session, The Gift of Transparency: Fostering Connections with Your Listeners.  She talked about being real with your audience when life throws difficulties at you.  This will create a bond with your listeners.  I can attest to this - when my best friend was killed by a drunk driver in 2006, I went on the radio and talked about it.  People called in all night.  Be real.  It's what made radio great, and why podcasting can be so powerful. Late last week, Rob Walch from Libsyn echoed my sentiments that your podcast doesn't need video. According to Rob, ONLY 14 of the top 50 Aggregator Apps fully support Video, and ZERO of the Top 200 Episodes in Apple Podcasts are Video. (10/18/20)Again, the power of an audio podcast is that it goes where video can't. He has consulted on podcasting for Jack Welch, Senator Edwards, Governor Bill Richardson, Noah Shanok (Stitcher), Tim Ferriss, Dr. Mark Hyman, eBay and the Sacramento Kings/Monarchs to name just a few.
