Episode 189: This Is Why Real Estate Teams Do Not Work!   On this episode of the Real Estate Fight Club Podcast, Jenn and Monica are discussing Jenn's favorite topic: Why Real Estate Teams Don't Work! They are going straight to the source and down to the nitty gritty. They have guests joining the show who actually know how to build successful teams: Chris Watters and Susanna Medrano from the Watters International Realty. Do not miss it!! Episode Highlights: Jenn and Monica hit the 5 mistakes that agents make when trying to build a team or deciding whether to build a team. Why don't teams work for so many people? This is a topic that Jenn and Monica actually probably mostly agreed on.  A great agent might not translate to a great leader. Monica and Jenn have previously talked to Susanna on the podcast about common objections.  Jenn and Monica have learned from Susanna about how they build teams differently and are so successful.  Chris shares about when he got started and realized quickly that he didn't see a clear trajectory going forward with the big box realty he was with and the frustrating experience he found himself in.  In the summer of 2010 Chris needed to hire people to start handling leads. It was a disaster at first. He talks about what went wrong. Chris decided to “burn it all down” and restart. He explains how they changed the focus. After two years it was wildly successful with 100 million in sales and 325 closings in a single year. There is an opportunity cost. Chris says that when you make the decision to take a few steps back to go forward, there will be a sacrifice with it.  Jenn mentions that as Susanna says, “Body does not equal revenue.” It is not just hiring people, it is hiring the right people. 85% of realtors are getting out of the business in the first 3 years. Jenn points out that the chances of hiring producers is really low. How do you figure out who is the “right who”?  The selection process for a team is crucial. Chris shares their strategy and process. Chris says you can really only make a decision about someone after seeing them in action. The decision really isn't in the interview. What do you look at in each interval of time to determine how it is going? What about fitting in with the culture of the team?  How do gauge coachability? Susana talks about how month two is crucial in seeing how an agent is going to operate. Some team owners think they don't have an expense from agents who aren't performing. Chris and Susanna debunk that myth. You can't be all things to all people. You have to decide who you're going to be and be committed to the process of finding agents who are only going to produce at a high level.  Some people think they are good leaders and coaches but Monica warns that sometimes it is just not true and they are truly focused on just wanting to sell, not caring about others. If you have a big ego can you have a successful team?  Not all leads are created equal. A big mistake teams make is the opportunities they create (or don't) for agents. What do authentic leaders need in the bank?  Chris and Susanna have 18 teams under them across the US and Canada. They are in all varying sizes of markets. He gives advice on how much you need to get started. Monica asks Chris to share keys to success. Who is a better salesperson - introverts or extroverts? Chris and Susanna weigh in with their opinions. Susanna has advice for the person who is trying to transition from high producer to team leader. Chris discusses training. He says that being a great real estate agent comes down to 3 skills; He reviews them and explains why. What are truly the things that drive results?  Real estate teams are not for everybody. Chris talks about times he has talked people out of it and why.  3 Key Points: Chris Watters from Watters International Realty shares his frustrating experience with a big box realty where he started out.  Susanna and Chris give the 5 top mistakes of building a real estate team. You can't be all things to all people. Chris advises, “You have to to decide who you're going to be and be committed to the process of finding agents who are going to produce at a high level.”  Resources Mentioned:  Jenn Murtland LinkedIn | Facebook | (513) 400-1691 | Website | Instagram https://jennifermurtland.com/Vault/ Monica Weakley website | LinkedIn | Facebook Real Estate Fight Club Podcast  Facebook page | Instagram | YouTube https://christopherwatters.com/ Thank You To Our Incredible Sponsor Partners (Get Great Discounts with these links) Ghostpostr - https://www.ghostpostr.com/ (Get It For FREE!)   Pipeline Pro Tools - https://pipelineprotools.com/fightclub/   RedX - https://www.theredx.com/fight-club/ Achosa - https://www.achosahw.com/  (Use the Code FightClub)

Our show's very own co-host, Chris Watters, is one of the top-selling agents in the world, with thousands of listings in and around Austin, Texas. He also sells franchises to real estate agents, ramping up their production and selling leads in a spectacularly short time.  Today he shares what he's doing to get sellers to call his team and list their homes. He also reveals details on the exciting marketing experiment he just launched.  Download Chris' Ebook --READ THE FULL TRANSCRIPT--   1. Brand Ambassadors - Chris' high speed of success when it comes to getting his franchisees trained is spectacular. One of the agents in his franchise went from 25 listings a year to 100! The key to this success is getting vendors in the agent's market to contribute money to lead generation and working in tandem on lead conversion. From home inspection to title and mortgage, the agent was able to make an extra $500 to $2,500 a month on average. 2. Seller Counseling Interviews - If you want to turn outbound cold calls into set appointments and keep those appointments, the secret to success is a long questionnaire that you do with the seller. Taking the client through this series of questions will make them more emotionally invested in showing up to the appointment.  3. Messaging - The marketing message that's going to get low-intent sellers to call you is sending them comps for their area, or sending a piece of direct mail to them, informing them that you have motivated sellers. You can even send them a printed official offer letter along with it. The message would go something like this: "Thank you for opening this! I have a motivated buyer that's very interested in buying your home off-market in a private sale. They are looking for a home with X number of bedrooms, X number of bathrooms, and they are expecting to pay X price range. Enclosed is a letter of intent, and I can write you a full purchase agreement with a specific offer price after a brief preview of your home, which we can do over FaceTime or Zoom or with an estimator who can come and look at your home." "The buyer is prepared to pay 100% full market price or higher for your home as an all-cash sale. You'll receive a strong, straightforward offer with a short due diligence period and proof of funds. We've sold 5,000 homes in and around Austin, and we have 356 client reviews on Google. The real estate market is so hot with buyers looking for off-market deals that you can skip the hassle of a traditional sale—no open houses, no people in your home. Your sale will be painless and smooth." Chris is testing out sending 1,000 signature-required direct mail pieces, so watch this space to find out the results of his campaign.    Download Chris' ebook, "50 Ways to Get Listings Right Now," for FREE by filling out this form.

It's a pretty incredible story on scaling up a real estate team. In short, the secret is he started recruiting agents immediately to his online leads. In addition to that, Chris raised money from local businesses who benefit downstream from new movers (not on the settlement statement), all who chipped in financially toward his marketing costs to buy the online buyer and seller leads in the first place. After going through a massive business failure almost 10 years ago, Chris decided to give real estate a try. He's always been attracted to this industry because of the many different things one gets to learn from it and how there are no limits on personal growth. Chris started doing really well as an agent.  But eventually, he found that the work that needed to be done was taking too much of his time. He started to lose flexibility and freedom which are some of the main reasons why he went into this business in the first place.  This led him to build his own brokerage in the summer of 2011. Unfortunately, things didn't go as well as he had planned. From a profitability perspective, he knew he worked harder but he realized that he made less money now than he did a couple of years back.  He ended up literally burning his business down to the ground and started to implement Gary Keller's MREA model.  Today, Chris is the founder of Watters International Realty which is one of the most respected teams in Central Texas.  In this episode, we talked about how Chris took his business to the next level and who are the first three key hires to hitting $1M in annual GCI. My guest today is Chris Watters. Chris is the Founder and CEO of Watters International Realty and he hosts his own show entitled CEO Secrets Podcast. Chris also co-authored the book The Million Dollar Real Estate Team with his business partner, Bradley Pounds. His other ventures, investments, and advisory roles include Mint Title, WHD Investments Inc, WIR Publishing Inc, and #RealDeal. We start this episode with Chris sharing his background story. Back when he was in college, Chris owned a lawn mowing business and was able to pay his way through college and get a degree in finance. During his senior year, he got interested in real estate, but he was still very young and impatient, so he turned to the oil and gas industry. After the market crashed in 2009, Chris lost his job. That's when he decided to use his savings and open a restaurant. Unfortunately, with the market being so bad, he wasn't able to sustain his business in the service industry. So, in 2010 Chris got his broker's license and started recruiting people to be a part of his team. Chris then goes on to explain how he was able to recruit new people to his team. He knew, from his own experience, that the first thing a realtor needs is a good lead. But he also knew that this can get pretty expensive. So, he decided to create a co-op fund with other local businesses, and pretty soon he got up to $5,000 per month. This was more than enough to allow Chris to grow his business and his team by using leads. He used leads as value propositions to get agents. Together we then dive into discussing the importance of building a good team. Chris points out that there are three key things when it comes to building a team. First, you need to know who to recruit and select. Second, you need to know how to actually train people and build a roadmap that will help them be successful. And third, to distinguish between quality and quantity when it comes to leads because not all leads are equal. Once he had answers to these questions, his team grew pretty fast and they netted 1 million dollars in their third year. Eventually, we discuss Chris's motive for starting his podcast CEO Secrets. He shares that as a student, he was a part of a number of different organizations that allowed him to come in contact with some amazing and smart people. Chris believes that learning from those people was his biggest shortcut when it comes to his growth. Wanting to share his own journey and help others through his experience, he first co-wrote The Million Dollar Real Estate Team. After he started expanding into other markets, he started to explore coaches outside of real estate and quickly realized that a lot of people in the real estate business think like a salesman, and not as a CEO. This is why he decided to start his own podcast as well as his non-profit masterclass - to teach real estate agents to think like CEOs and make strategic shifts in their business. Lastly, Chris shares the plethora of different non-profit organizations that he supports (and you can too) through his business, with sales from his book and his amazing 90-day masterclass. That’s when he decided to use his savings and open a restaurant. Unfortunately, with the market being so bad, he wasn’t able to sustain his business in the service industry. So, in 2010 Chris got his broker’s license and started recruiting people to be a part of his team. In 2015, Watters International Realty began opening branches across Texas and partnered with other successful agents and team leaders, assisting them in duplicating our success. Podcast Highlights   Who is Chris Watters? If Chris had to think of himself as a superhero, the one that comes to mind is The Hulk. Bruce Banner was more focused on research and learning, wasn’t super flashy and was more introverted, and Chris identifies with his humility. Real estate was not Chris’s focus initially, in college he ran a lawn mowing business that paid his way through school and he preferred to take classes on the stock market. In his younger years, he liked to learn how to build websites. All of which had nothing to do with real estate. Chris’s path into real estate is a long winding tail that goes from working in real estate for a few months, moving into the oil and gas industry, losing everything in trying to run a bar and restaurant, rebuilding his life by starting a lead generation company, and then ultimately getting back into real estate. During the process, Chris became psychologically unemployable and being an entrepreneur was his only option. His time in the oil and gas industry actually allowed Chris to learn a lot about the back end technical aspects of real estate that most agents never get to see. Lead Generation and Real Estate As a young man, Chris was pretty ignorant of the risks of running a brokerage but he managed pretty well. His skills with lead generation turned out to be perfect for the business, he was generating so many leads that he had to hire more people just to handle the deal flow. In the B2C world, lead generation can be easy. Google Adwords, retargeting campaigns, and content creation work pretty well. SEO is great too, but it’s a long term play and paying for Adwords is a much faster process. It’s about leveraging the low hanging fruit. The stage of your business dictates the lead generation strategy you should be using. If you’re a small business with a limited amount of money, you should go after the cheaper lead sources. The more expensive forms of lead generation like TV ads and direct mail take time to become effective but they have a very high conversion rate. Why write the book? Chris was 21 when he got into real estate, and the only rea

This usually leads to a poor work-life balance, so how can we scale up so we’re working smarter, not harder? What’s the mindset change necessary to go from being an agent to an entrepreneur? How do we scale up our lead generation? In this episode, Chris Watters shares his journey from being an overworked agent to being a team leader. When you get to that place where you are in a leadership role, your success and failure is determined by the people around you. -Chris Waters   3 Things We Learned From This Episode Stay humble, stay coachable (25:00-25:50) One of the biggest traps we can fall into is to be self-sufficient and arrogant about our agent skills. The truth is that many mistakes can be avoided when we seek help. There’s no point in reinventing the wheel and losing time and money in the process.   Made the shift from production to business ownership (21:05:22:00) Having a team will help bring our work and personal life back into balance. As a single agent, we have to deal with every aspect of our business. Sooner or later, the burnout will hit. A team not only helps us get our free time back, but also multiplies our efforts. We can only deal with so many listings on our own. The advantages of lead generation as a team (23:00-24:00) Many lead generation tools work better when they’re used by teams. A good example is Zillo, a lead generation platform where you need tons of reviews and hundreds of past sales in order to succeed. Unfortunately, as a single agent, we can’t get as many reviews and past sales. A team can.   As a business owner and leader, our job is to assemble a team of people who have what it takes to help us succeed. Our focus will shift from the “what it takes to get more listings or buyers” to “who can do it in our place”. We don’t have to have all aspects of the business figured out-- we just need to find the right people for our team. Guest Bio Chris Watters an original Austin Texas native and founder of Watters International Realty.  In 2016, his team successfully closed over $100+ Million in sales and helped hundreds of families in the purchase or sale of a home. In 2015, Chris began opening branches across Texas and partnering with other successful agents and team leaders, assisting them in duplicating their success. People fail in real estate because they don’t put the effort towards prospecting and lead generation. How do you create an environment where people are excited to come in and put in the work? How do you create a career trajectory that will actually lead to success? How do you set better standards? On this episode, we talk to authors of the book, The Million Dollar Real Estate Team, Chris Watters and Bradley Pounds about the lessons they learned in building their mega-team.   It is your job as a team leader to build a high energy environment where people want to be in the office calling and prospecting. -Chris Watters   Resources:  - Join the Club Wealth Real Estate Agent Mastermind Facebook Group - Get info on the Business Strategy Mastermind Conference November 13th-15th 2018 in Anaheim, CA     Three Things We Learned From This Episode Recruiting first If you want to build a mega-team that’s going to do big production, you need a full-time recruiter especially when you’re in that beginning stage of building up. Once you switch from agent to team leader, you’re in the recruiting business and you’ll spend a long time doing that.   Build an effective career trajectory Build a graduating ladder for your agents so that they know that they have earn the leads that have the highest conversion rates. If agents don’t learn this, they’ll never appreciate the work it takes to prospect.   “Appointments set” should be the first thing you measure It’s so easy to get focused on deals closed but what you should be measuring first is appointments set because that drives everything else. That will also tell you if they are putting forth the activities and applying effort needed to succeed.   When you’re trying to build your mega-team, it’s so easy to put recruiting on the back burner, but it should be a focus if you really want to get the results you want. Finding the “who” is the most important ingredient to your success so you have to have a good system for it. Remember, what you are looking for are individuals who are highly coachable, and if you have a natural tendency to hold onto recruits for too long that’s something you should work on. You have to set objective standards because they are a good predictor of how someone will perform over time. Proactive lead generation comes down to having the right people in place, and the right environment to get people into prospecting.   Guest Bio Chris is the founder of Watters International.
