Today's guest is one of the very top coaches in the world. Michael Bungay Stanier grew up in Australia, was a Rhodes Scholar at Oxford and now lives in Toronto. His work centres around coaching and curiosity, the challenges of change at an individual and organisational level, and how to stay focused on work that matters.In 2023 Michael was awarded the prestigious Thinkers50 Marshall Goldsmith Award for Coaching and Mentoring at a gala dinner considered the Oscars of management thinking. Michael Bungay Stanier is the author of several books, including The Coaching Habit and Do More Great Work. Michael has written for or been featured in numerous publications including Business Insider, Fast Company, Forbes, The Globe & Mail and The Huffington Post. He was the first Canadian Coach of the Year.   Michael explains why the manager only needs 7 good questions that transforms your leadership game on his book, The Coaching Habit.   “For the simplicity on this side of complexity, I wouldn't give you a fig. But for the simplicity on the other side of complexity, for that I would give you anything I have.” - Oliver Wendell Holmes Jr. For the teachings that Michael does, he tries to strive for that simplicity and he thinks that so often we over complicate things. Michael is all about making things simple, practical and doable. For normal people, coaching is a little but weird because some people are being traumatized by their coaches. For Michael, coaching is a very powerful leadership behavior to get the best out of people, get the best out of yourself and to have more impact in the work that you are doing. Part of the question that he usually ask is what is the least he can teach people and what is the least people need to have the most impact into the work they need.   “Spend less time asking people what to do and more times asking good questions.”   If you interact with other human beings in your life learning to be more coach-like which in the end is, can you beat yourself a little bit longer? Can you rush for action and give advice a little bit more slowly? Being a coach-like can be a little bit different for everybody.   “Most of us are advice giving maniacs”   Michael discovered that people advice is not nearly as good as they think it is because. The advice they have isn't solving the right problem The advice they have isn't that good of a solution People preferred to figure this stuff out themselves and come up with their own ideas and their own advice   Michael also talked about the And what else...   And what else, comes with an insight that a person answer to your first question is never there only answer and it rarely gets the best to answer. And what else is also a great management tool if you're going to slow down the rush to advice, asking and what else is a way of controlling your advice monster who is waiting for a leap of action that is trying to solve the problem and save the day. And you want to return this advice monster.   If you are saying yes to this, what are you saying no to? Michael’s strategy question in the book says: When you think about innovation and you think about the challenges that brings with it so much of what great innovation is about and being clear to what the no's are so you can say yes to the stuff that really matters. Every time you say yes you are rolling out a bunch of things that you can do instead of finding the things that you really want to do. What is ghost coaching (Coaching the Ghost) The difference between bad, good and great work and how to leverage it The benefits about giving less advice and staying curios longer   Should you get a coach when you are stuck in a rut? Michael says that you should not get a coach immediately. If getting a coach works for you financially and how will you can commit, that would be really powerful. Your journey is something no one has walked but you. What you know may seem obvious to you, but in reality, it's amazingly impactful to others. Michael discusses how to define your core message, how to use this message to refine what you offer, and what you can do to find the right people who are ready to hear your message. Do you have a velvet rope in place?                                                                The velvet rope is the divider that lets some people in and keeps other people out. For most people, this model intuitively doesn’t make sense to grow a business. But the number one mistake people make that compromises their business is refusing to figure out who they serve. If you try to be all things to all people, you will end up dissatisfied, because you won’t have the impact you could for that select group who need what you’re offering. Michael discusses the importance of avoiding pouring energy into trying to serve the wrong people. There is good work, bad work, and great work. Michael introduces us to Do More Great Work, a book by Michael Bungay Stanier. Michael goes through what is entailed in each kind of work, how to stop doing bad work, and what distinguishes good work from great work. It all comes down to intake. When you get a new call or make a new contact, do you approach the interaction by trying to get that person to buy? Or do you honestly assess whether they are a good fit for you and your business? If you make the mistake of focusing too much on selling new clients and don’t commit to holding your velvet rope and being selective, you will end up feeling stretched too thin. Don’t hold on to sunk costs. Have you ever continued pouring energy into something that just doesn’t work, because you’ve already invested so much up to this point? Ask yourself: if I weren’t already doing this, would I start? Is this taking me where I’m trying to go? Is what I’m doing attracting the right people for me to serve? It is okay to walk away from something that isn’t working – actually, it’s necessary. Define your core message. Your core message will define where your velvet rope sits. It will attract the right people who belong on this side of the velvet rope with you. Defining your core message allows you to serve the right people because you are clear about what you have to offer. Michael discusses how to regularly narrow, define, and refine your core message to attract the people who are ready for what you have to offer them. Recommended Action Define your velvet rope, start using it, and recognize that it is the key between struggling and making your business sustainable and successful. Do the bad work, good work, and great work exercise, and ask yourself: can I convert these bad work clients into great work clients? Think about what you’re doing that you need to jettison. Michael Bungay Stanier was the first Canadian Coach of the Year, he is a Rhodes Scholar, and was recently recognized as the #3 Global Guru in coaching. In this episode, we talk about how to be a coach-like manager to increase your team’s productivity, impact and engagement.  Michael is the founder of Box of Crayons, a company best known for teaching 10-minute coaching so that busy managers can build stronger teams and get better results.  While he’s all for promoting coaching in the organisations, he says that we should never try to build a coaching culture. Coaching is a powerful force of change and goodness in organisational life but it’s a means to an end - a process that helps better outcomes happen. And when we talk about building a “coaching culture” too much, the danger is that we make coaching culture the thing rather than what it allows to bring to this world.  "Coaching is a powerful force for change in organisations. But we shouldn't forget that it's merely a means to an end - a process that helps better outcomes happen."   Michael knows that asking managers to do something over and above what they are already juggling as part of their role isn’t be realistic. So instead, he approaches coaching as “a way of being”. "Being a coach-like manager is not about adding something to your already too long to-do list. It's about transforming the way you do things." Being a coach-like manager is basically about being curious for a little bit longer and rushing to action and advice giving just a little bit more slowly. "To be a coach-like manager, all you need to do is to stay curious a little bit longer and rush to action just a little bit more slowly." Michael's no-nonsense, manager-focused approach to cultivating a coaching culture reminded me of the huge importance of empathy in a change effort.  And probably one of the reasons why so many change efforts fail, particualrly culture change efforts is that empathy is not easy. We are not wired to step into someone else’s shoes and to see the world from their perspective. But if you can do the empathy bit well, everything else just flows from there.  Empathy is not easy. He has very clear answers to questions like: “Why do managers resist coaching?” or “What are their concerns when it comes to coaching?”. Michael Bungay Stanier is my guest on this week’s episode of my podcast. He is the author of many books including Do More Great Work and, his latest, The Coaching Habit. Michael’s company, Box of Crayons, help organizations to do less good work and more great work.   What does Bring Your Whole Self to Work Mean to Michael? Michael references the insights in the book The Dark Side of the Light Chasers by Debbie Ford and how the ‘I Am That’ process allows a person to acknowledge all that they are and show up as their whole person. He says there is something about understanding how you are different in this world and doubling down on what makes you unique.    Embracing Discomfort Balancing tension is hard. There is a fine line between strategy and guessing. Michael says to experiment in a way that limits risks is the way forward. He observes that most people don’t wrestle long enough with questions and they will generally default to safety.   An Inspiring Project In Michael’s book, Do More Great Work, he advocates having a great work project. A project a person can pour all of their creativity, energy and resources into. He knew he had to have a project of his own. He wanted to have a bold impact and considered what was the cheapest unit of change at a global level. He brought thought leaders and other intriguing people together to write articles on how to access great work. And, then along with The Domino Project and Seth Godin, he published End Malaria a book which, when purchased, sends a donation to Malaria No More to purchase mosquito nets for families in need.   Keeping Things in Perspective Michael believes that we sometimes take ourselves a bit too seriously, which ends up stressing us out and burdening us with unnecessary pressure.  He thinks we should embrace all of who we are, even and especially the stuff that’s weird about us.  This frees us up to do more great work and to not be so attached to the outcome.   Quotes “I’d rather be whole than be good.”- Carl Jung “When you argue with reality, you lose, but only 100% of the time.” - Byron Katie “Take my advice. He is the author of a number of successful books including the best sellers ‘End Malaria’ (which raise hundreds of thousands of dollars for Malaria No More) and ‘Do More Great Work: stop the busywork and start the work that matters’.Before Box of Crayons, he was the first employee for what is now the world’s largest independent innovation agency, and while most of what he invented never saw the light of day, he did have a hand in Pizza Hut’s stuffed crust pizza. He has also spent time as a change management consultant where he batted about average for the industry for really successful change projects - 10% or so.
