Michael Bungay Stanier helps people know they're awesome and they're doing great. He's best known for The Coaching Habit, the best-selling coaching book of the century and already recognized as a classic. Wrestle with it for a bit and get very clear on this. Part 3: Getting you going- Crossing the threshold. What is important is that you begin the journey. Do not do it alone, and don't think it will be three big leaps and you will be there. Find support, keep working towards the best version of yourself, and keep taking small steps to make progress.  -Find your right band and check out the pilot light appendix -Many goals? Hierarchy to organize your life. Prioritize. -MBS vision: Infect a billion people with the possibility virus  -What is my best way to achieve this bigger vision or mission? -Aspire to one worthy goal, one great project! Tactics, strategies, project, vision, and worthy goals. - “Plans are useless but planning is useful” -Eisenhower - You are doing the planning and that is where the power lies. -So many chapters - what do I want to accomplish within each chapter? -Worthy Goal for this year- Write three books! - 2023-2024 -Stay curious a little bit longer, and rush to action and advice giving a little bit more slowly. -And what else? Imagine you've just been added to a team or a new project. Maybe you're the new CMO, maybe you're the new lead for a project team, or maybe you just join a new department as a subject matter expert. The team you've joined has been working together for several weeks, months, or even years. They have an established rapport. They've been going through various stages of the project together. What's the first thing you do? An Important Moment So, what was your answer? Whatever your answer sounded like, in my experience, the way people walk into rooms comes in two different flavors. Those whose presence enhances the teamThose whose presence fractures the team The difference between them is visible when you ask the question: who are they trying to make look good right now? If the answer is the team, then they are likely going to integrate into the team, and their ideas, challenges, and contributions will be recognized, appreciated, and rewarded. This person is joining the team and has set the proper conditions to enhance the team. If the answer is themselves, then they are likely going to immediately encounter resistance that they will be forced to spend an inordinate amount of time dealing with instead of helping the team move forward. This person is protecting their ego and has set the proper conditions for judgment, resistance, and potential fracturing of the team cohesion. How to walk into the room My suggestion for how to walk into the room is virtually identical to sitting on the same side of the table, which is the key concept in my book The Lovable Leader. This is because the most important thing you can do when you walk into the room is establish trust. Two people can give you the same advice or criticism, but if one of them is a close friend and the other is a complete stranger, you're going to receive it differently. The difference is trust. You trust that your friend still has your best interest in mind. There is less of a defense mechanism being engaged. Similarly, when you make a first impression on a team, I would suggest you start with the following steps. 1. Prepare an opening statement Let people know about your goals and intentions. Share with people how you have been received in the past including things you do that might rub people the wrong way. Acknowledge and label all of these things so that when those issues inevitably arise, people are prepared and you've already addressed and contextualized those behaviors and tendencies. Hi everyone, I want you all to know that I'm really excited to be joining this team. I already see how much hard work has gone into this process. I hope that I'm able to contribute by helping us work through some of the strategic challenges we're having. Since this is the first time we're working together, I want to call myself out and acknowledge that I have a tendency to let my enthusiasm bubble over and that sometimes leads to talking over people or being a little too high energy. I know that I do this and I will try my best to keep it in check. If you notice me doing it, please mention it to me as it's something I want to work on because my intention isn't to take away from anyone's efforts or dismiss anyone's contributions. 2. Listen, Be Curious, and Validate When you first join a team, your advice isn't likely all that good. That's because you don't know enough to know what problems need to be solved. So, at best, you've got a few nuggets of wisdom sitting amongst a variety of suggestions that are either not relevant or solve the wrong problem. It's a behavior, and the behavior is this: can you stay curious a little bit longer? Can you rush to action and advice-giving a little bit more slowly? It's simple, but it's difficult. Impact, Engagement and Coaching. In essence, the two key drivers in an organization are impact, which is productivity, and meaning, which is engagement. Coaching is one of the key skills – I know it is, because research tells us – to drive both impact and engagement. What do you want? That is a great question to crack open a conversation, just to accelerate it into a “Let's get down to brass tax here”. It's an easy question to ask and hard to answer, because people often don't know what they want, but it's really powerful to hold them in that space. Because once you know what you want, it grounds you. When you're grounded – that's the basis for action and movement. Another thing I really love about that question is to ask it of yourself, particularly when you're feeling annoyed, discombobulated, knocked off balance, when things have been hard for you and you're struggling with a particular relationship. Just go, “What do I want?” Often we hesitate around difficult conversations, not because we're scared of the scary conversations; we're just not clear on what we want. Michael's advice for new leaders Be skeptical about advice, because often, they don't know what they're talking about. They're projecting all sorts of things. It's the same as feedback. Feedback often tells you more about the person giving you the feedback than it is actually useful for you at that moment. Episode 129 – Feel Like You’re in A Professional Plateau? Ask Yourself These 3 Questions.

Stuck in a rut?  Feel like you are on a professional plateau and not sure where you are going?  Wonder if you are "traveling" on the right personal or professional path?  Do you have clarity on your goals? If you have or are asking yourself these questions, good.  That means you are human and you want grow and develop.  I mean, if you didn't have these questions, you would probably be okay with the rut and plateau. I am an overachieve and never satisfied with the status quo.  There are pros and cons to this mindset, but for now, I will stick to the pros.  I ask myself these questions all the time and I recently found a model to help me answer them.  I wrote about this model during my recent Career Tip "3 Simple Questions to Spur Personal and Professional Growth". Getting clarity on your goals, finding the right path to get there and identifying what must be done to accomplish your goals starts with asking yourself a question, "What does success look like for me?"  This is a general question of course.  You need to specify it to whatever area you want to work on.  For example, for me, "What do role do I want to have at Cameron-Brooks in 5 years?"  Or, "What do I want my relationship with my children to be like when they are grown and out of the of house in 5 years?"  I asked myself those questions, and then I did an exercise called Preferred Futuring where I wrote in my journal my vision for each of those areas.  You can do this exercise for any domain of your personal or professional life. Now that you have clarity on what you want, you need to take stock on where you are and what you need to do to get there.  I recommend asking yourself, "Where am I now?"  Then, "What do I need to start doing and/or stop going to get to where I want to go?" There are more questions I recommend during the podcast, but those are the main one to ask if you feel like you're in a professional plateau. In this episode I try something different. It's not quite a book review, nor is it just a summary. I share plenty of quotes and passages from the book with the intention to provoke thought and stimulate discussion. This is one of the best books I've read on personal development, growth, emotional awareness and generally understanding yourself and how you relate. Reflecting on it while recording this podcast I was reminded just how important this education is right now. And how much this has positively impacted my life at a time when I really need the support and perspective such fundamental truths provide. I read at least a book a week on these topics and have done for 20 years, and if I was to recommend one book to read, it's this. I take notes in all books I read and for this one, every second line was highlighted, some were double underlined with brackets, an asterisk and dog eared pages.In this podcast I work though the five sections of the book and share the passages that resonated for me and I also share why they resonated, we get personal on this one. This week's Accidental Creative podcast features Michael Bungay Stanier discussing his book The Advice Trap. Have you ever been in a situation where someone offered unsolicited advice? “Let me tell you what you need to do…” How did it feel? If you're like me, you were probably grateful that they wanted to help, but it put you in the awkward position of either refusing their advice or, if they were your manager, acting on it just to avoid offending them in spite of your better instincts. It's tempting to fall into the “advice trap”, which is when we lead with advice-giving instead of pausing to listen to the other person, to consider what they really need, and to ask questions that help them arrive at the answer on their own. Not only is this a better way to ensure that we are truly helping the other person, but it's also the best way to help them learn to solve problems on their own. Here are a few things I took away from my chat with Michael: Lead With Curiosity Ask a lot of questions. You should lead with your curiosity, not your advice. By asking a lot of questions, you will not only better understand what's truly going on, but you will also help the other person learn to think through their problems in a more guided way. This is how a great manager (or peer) can build into team members in a lasting manner. Ask questions first, and let the other person sort through the problem in conversation with you. Release The Control One of the biggest temptations of a manager is to clamp down and attempt to control the output of the team. Brilliant, driven creative pros need freedom to think for themselves and to try new methods for accomplishing their work. When you control your team, the work shrinks until it's only as big as your personal sphere of attention can bear. Instead, you should aim to allow your team freedom to operate within clear principles and boundaries that guide their decisions. Lead with influence, not control. Give Empathetic Advice The worst advice is always the “if I were you, this is what I'd do” type. Why? Because you are filtering your advice through your own lens, not the world of the other person. Instead, when you do give advice first put yourself in the other person's position and try to imagine how it would feel to be in their shoes. How might their feelings and concerns differ from what you'd be experiencing if you were in their situation? Before giving advice, imagine that you're in the other person's situtation. It's a behavior, and the behavior is this: can you stay curious a little bit longer? Can you rush to action and advice-giving a little bit more slowly? It's simple, but it's difficult. Impact, Engagement and Coaching. In essence, the two key drivers in an organization are impact, which is productivity, and meaning, which is engagement. Coaching is one of the key skills – I know it is, because research tells us – to drive both impact and engagement. What do you want? That is a great question to crack open a conversation, just to accelerate it into a “Let's get down to brass tax here”. It's an easy question to ask and hard to answer, because people often don't know what they want, but it's really powerful to hold them in that space. Because once you know what you want, it grounds you. When you're grounded – that's the basis for action and movement. Another thing I really love about that question is to ask it of yourself, particularly when you're feeling annoyed, discombobulated, knocked off balance, when things have been hard for you and you're struggling with a particular relationship. Just go, “What do I want?” Often we hesitate around difficult conversations, not because we're scared of the scary conversations; we're just not clear on what we want. Michael's advice for new leaders Be skeptical about advice, because often, they don't know what they're talking about. They're projecting all sorts of things. It's the same as feedback. Feedback often tells you more about the person giving you the feedback than it is actually useful for you at that moment.
