In this episode of The Lazy CEO Podcast, Jim Schleckser, host and CEO of The CEO Project, interviews Karin Hurt, CEO of Let's Grow Leaders about innovation and conflict in the workplace. Jim Schleckser: Welcome Karin, share with us a little bit about your work with Verizon as well as what you do now with Let's Grow Leaders. Karin Hurt: I learned so many things from Verizon and, in Courageous Cultures, we talk about having the need for clarity, real clarity in your culture, clarity about where you're headed, clarity around setting clear expectations all the way through, and curiosity showing up and being curious and innovative. I would say at Verizon, I learned all about the clarity thing. I learned a lot through the experimentation of leading large teams in times of uncertainty. I led a 2200-person sales team at the moment that AT&T gets exclusive rights to the iPhone, and I got this sales team that has nothing to sell. How do you keep people motivated during a time like that? How do you get results? How do you pivot and look for bright starts and bring a large team along with you? I also learned about what not to do. You can learn as much about leadership from following a bad boss as a good boss. And although I had a number of great bosses, I also had some doozies. I really paid a lot of attention to what is the impact that negative toxic leadership is having. What is the impact on results? What is the impact on relationships? What is the impact on growing future leaders? Overall fantastic experience learned so much from so many mentors and I also learned a little bit about what not to do too. Jim Schleckser: You talk about innovation coming from what I would consider a very high rule-density environment. Talk us through your model on innovation. Karin Hurt: You need to start where you aren't if you're looking for innovation. You can have high clarity, what you're calling rule dense environment. And when you have that, it's more difficult for people to innovate. But if you've got people, everyone is innovating and they don't know what they're innovating towards, then you will lack the right kind of innovation. You may have a lot of ideas, but you may not have the kind of ideas that you can use. And so we talk about, you need to be very clear about two things, 1) that you really want innovation, that you want people's ideas and 2) you are clear about where you're headed strategically so that people can get it. And then you need to show up curious. And after you've had that clarity, then that's when you're teaching people how to think critically, position their ideas, look around corners, and all of those innovative things. And if you have one without the other, you're going to have a challenge. We take people through a process where you begin with clarity, and then we teach them how to, “own the ugly”, look at things differently from different perspectives, show their ideas, and give away to pitch your ideas in very, very practical ways. Jim Schleckser: One of the things you talk about is the roles that people fulfill in this ecosystem - micro innovators, problem solvers, and customer advocates. Help me understand how those three roles work together. Karin Hurt: Micro innovators, one of the things that we talk about is there are a lot of great strategies but how do you create something that's going to completely change the game? And that's innovation with a capital I. Where we really focus is how do you get micro innovations, people coming to work every single day saying, how can we do this step differently? Do we really need this meeting? Is there an alternative way to get there? In our research, 67% said their manager operates around the notion of this is the way we've always done it. That's not encouraging micro innovation versus the leader who comes and asks a courageous question and said, what is one way we could change this process to be more impactful for our clients? Then when we talk about customer advocates, that's really empowering the people at the front. How do I advocate for the customer and their needs? And how can I innovate on behalf of the customer? Our favorite definition of culture is from Seth Godin. People like us do things like this. You're helping to amplify the voice of your customer. Problem solvers, that's equipping people with practical tools and techniques to solve problems. And there's just not a lot of training out there for problem-solving. We'll find that when we're doing discovery for our leadership development programs. And there's a huge appetite for that.  Jim Schleckser: Interesting. You know there's another whole camp in this sort of innovation space. They call them weak signals. It's funny how you identified, customer advocates and problem solvers. Those would be the kind of people that would pick up weak signals - little things that aren't quite right. And, then they talk about catalyzing. There's a guy named Mintzberg who talks about catalyzing them into something bigger because that little weak signal if we blow on the spark, we can turn into a fire. Karin Hurt: It's interesting because we are neck deep in our next research for our book - World Workplace Conflict and Collaboration Survey. And one of the things that we are finding is there is an exact bell curve of people who are saying, Hey, you know what? There is less conflict than we had before. And some say, on the other extreme, there is way more conflict than we've had before. And as we peel underneath, this has so much to do with innovation because the people who are saying there's less conflict, are not talking to people very much, they are working from home in their own bubbles. And if you have that happening, there may be less conflict negative, but you are not also having the good kind of conflict where, hey, I have an idea and you have an idea and let's really talk about what's going to be best for our customer in this scenario. And, and having those constructive conversations. In our research so far, what's coming as the impact of conflict? 64% are saying more stress, 34% are saying more turnover. And 31% are saying less productivity. So that's the bad kind of conflict, right? If you have conflicts, that's creating that level of stress. And that's what people, a lot of people think of when they think of conflict, right? What they're talking about there is primarily interpersonal conflict, right? And when we ask people why- I left my toxic environment. So, they just ran away from the conflict. The reason we think this work is so important is particularly now, in an uncertain environment where everything is so turbulent and rapidly changing, you have to have all that innovation. And you are not going to do that if you are running away from important conversations. So, we talk about four areas starting with connection. McGill Business Professor Henry Mintzberg is the author of 20 books on management, creator of two revolutionary international management programs, and the recipient of a mountain of accolades and honors for his thought leadership in the business world. Mintzberg minces no words in his pointed criticism of current approaches to management training and the behavior of those in management and leadership positions. In this interview, Professor Mintzberg comments on the value of an MBA in providing management skills:“Anybody who comes out of a business school should have a stamp on his or her forehead—like a skull and crossbones—that says Warning! Not Prepared to Manage.”He explains how managers get distorted during traditional business education. Management is a practice where art, craft and science intersect. Because the art and craft cannot be taught in a business school setting, the “science” has become the focus of graduate business education. Thus, MBAs emerge with skills in marketing, finance, and accounting but lack the very “essence” of management—the art and the craft. He explains why “remote control managers” are dangerous. These are people who manage by the numbers, with monitoring and measuring substituting for actually knowing what's going on in the business. This lack of understanding has implications for the success and capacity of the organization and disconnection from the ground floor of the organization impairs innovation.Professor Mintzberg says healthcare should not be run like a business. In fact, he states, “most businesses should not be run like a business.” He makes it clear that this is especially true in professions and in services like medicine and healthcare. Healthcare is not a business, it's a calling.Professor Mintzberg points to the pros and cons of various groups such as physicians, nurses, MBAs, accountants and others who seek to lead healthcare institutions. He believes managers must know and understand the services being offered, be unequivocally collaborative, and humble enough to learn. Physicians who succeed in business are those who collaborate and build relationships. Mintzberg, an internationally recognized iconoclast, believes jail is the most appropriate destination for board members who approve super-sized CEO salaries and for the executives who accept them. He states that huge salaries are dysfunctional nonsense and the opposite of leadership that leads to “a kind of narcissism.” When asked about incentives for physicians, Professor Mintzberg exudes enthusiasm. “Yes! A patient whose life has been saved and who is appreciative is a terrific incentive!” But treating physicians like caged pigeons and giving them little rewards for their work is just silliness. Professor Mintzberg talks about the structure, purpose, and successes of the International Masters for Health Leadership program which he co-founded. And he shares a high level overview of his important work focused on the need to rebalance society. An imbalance in three sectors, the public, private and what he calls the plural sector, are at the root of many of society's most harmful and dysfunctional patterns. This is so relevant to healthcare, which is being destroyed by inroads by the profit-driven private sector. I went to elementary school with his daughter. You don’t really know (or understand) who or what your friend’s parents are at that age. As I transitioned from post-secondary education into the business world, I was quickly exposed to the writing and thinking of Henry. It didn’t take me long to make the connection back to elementary school, but it did take a while for Henry and I to be connected. We first recorded a podcast about five years ago (Six Pixels of Separation #470 – Henry Mintzberg On Management) and became fast friends. Over the past five years, I’ve had the pleasure of attending events with Henry and meeting with him about his current work/thinking. Henry Mintzberg is responsible for much of the management concepts that are in practice today. A true legend. You can’t use those words lightly when it comes to the business world. Henry Mintzberg is a true legend. He is an internationally renowned academic and author on business and management (over twenty books). He is currently the Cleghorn Professor of Management Studies at the Desautels Faculty of Management of McGill University in Montreal, where he has been teaching since 1968. Most know him for his 1989 book, Mintzberg On Management. Mintzberg also runs a business called, CoachingOurselves. Most recently, he published a book called, Rebalancing Society. Berikut press releasenya Pada sidang terbuka tanggal 27 Februari 2020 di Gedung Annex ITB, Dr. Ir. Ade Muhammad, M.Han dikukuhkan menjadi Doktoral dengan predikat “Cum Laude” setelah mempertahankan disertasinya yang berjudul “System of Diagnostic Systems (SODS) and its application to the Cohesiveness of Indonesian National Security”. Sidang ini dipimpin oleh Prof Sudrajati Ratnaningtyas, kemudian team penguji yang terdiri dari; Dr. Pri Hermawan, Dr. Yunieta Anny Nainggolan dan pengamat militer nasional kondang yaitu Dr. Conni Rahakundini Bakrie. Bertindak sebagai Promotor adalah Prof. Dr. Ir. Utomo Sarjono Putro, M.Eng dan Co-Promoter Dr. Manahan Siallagan. Dr. Ir. Ade Muhammad, M.Han dalam disertasinya berusaha untuk memecahkan masalah pelik dimana sangat merongrong kohesivitas keamanan nasional Indonesia. Terganggunya kohesivitas ini kemudian berimplikasi pada kesiapan dan kesiagaan keamanan nasional pada ancaman, semisal rentannya pada serangan terrorisme. Masalah kohesivitas keamanan nasional ini belum pernah bisa diselesaikan secara optimum, meskipun pihak TNI dan POLRI telah melaksanakan berbagai strategi untuk menyelesaikan dan mencegahnya terjadi di masa depan. Dalam catatan riset, setidaknya 52 insiden, yang membawa korban jiwa setidaknya 6 nyawa, dengan 28 luka parah/ringan pada periode 1998-2019. Pada riset ini, dilakukan penggabungan yang dianggap sangat berani, dari dua mazhab keilmuan yaitu mazhab strategi yang dipimpin oleh Mintzberg dan mazhab sistem yang dipimpin oleh Jackson. Kedua mazhab ini kemudian difusikan sehingga saling melengkapi dan menghasilkan sebuah kerangka kerja yang sangat muktahir yaitu System of Diagnostic Systems (SODS). Sebagai hasilnya, SODS dan aplikasinya untuk solusi masalah kohesivitas keamanan nasional indonesia telah mendapatkan pengakuan internasional dari dua jurnal bergengsi dengan keeduanya memiliki level Q2 (International Journal of Trade and Global Markets/IJTGM dari Inderscience pada 2019 dan System Research and Behavioral Science/SRBS dari Wiley pada 2020, yang diasuh langsung oleh pemimpin mazhab System Thinking Michael C.Jackson, yang dilakukan modifikasi serta fusi dalam teori ini). Saat ini Dr. Ir. Ade Muhammad, M.Han dipercaya sebagai tenaga ahli Fraksi Partai Nasdem yang berkonsentrasi pada analisis pertahanan dan keamanan pada Komisi I DPR RI sejak 2019. Periode sebelumnya (2014-2019) dipercaya sebagai kepala tenaga ahli Prananda Surya Paloh, putra Ketua Umum Partai Nasdem Surya Dharma Paloh yang juga pemilik jaringan media, Media group. Sementara pendidikan sebelumnya adalah S1 sebagai sarjana teknik Aeronautika dari Sekolah Tinggi Teknologi Dirgantara (sekarang Universitas Suryadarma) pada 1998, S2 sebagai Magister Pertahanan dari Program Magister Studi Pertahanan, ITB pada 2010 yang menyabet The Best thesis SAPPK ITB 2010 dan lulus dengan predikat Cum Laude.

Henry Mintzberg, one of the world’s most influential thinkers in management, and Jeff Schatten discuss a wide range of issues that include leadership as a bottom-up process, the problem of relying on data, and how to stop short-term thinking. Henry Mintzberg is currently a professor at McGill University in Montreal.  Mintzberg earned his PhD in management from MIT in 1968. Henry Mintzberg writes prolifically on the topics of management and business strategy, with more than 150 articles and fifteen books to his name. His seminal book, The Rise and Fall of Strategic Planning (Mintzberg 1994), criticizes some of the practices of strategic planning today.  His new book is “Bedtime Stories for Managers.”

A published author (more times than most can count), he has been pushing progressive management theory since the early seventies. Most know him for his 1989 book, Mintzberg On Management. Mintzberg also runs a business called, Coaching Ourselves. Most recently, he published a book (which is a curation and re-editing of his online articles) called, Bedtime Stories For Managers. The myth of the heroic leader – the original leader archetype, reinforced by modern bureaucracy! Although some leadership scholars view the archetype with skepticism, there are instances where the presence of someone in a leadership position is equated with effective leadership ("presence," for example, is an explicit quality expected of military leaders). Call it charismatic leadership a la Conger and Kanungo or fulfilling the role of 'figurehead' a la Mintzberg, scholars have been pursuing constructs that capture the essence of a leader who 'looks' or 'acts' like a heroic leader.And then there is the leader as 'celebrity,' as one whose public presence goes beyond what is typically associated with serving in a leadership position. Steve Jobs may be the best contemporary example as he exemplified more than Apple but he evoked a spirit of innovation. I served for leaders who were similarly thrust into the spotlight (generally unwillingly) and whose name became somewhat of a brand. In this episode, I explore the question as to whether this is good or bad (or even if such measures apply), and when.

It is condensed version of his earlier book - Managing, which was published in 2009. Both books address management as it is actually practiced, which Henry found to be quite different from how management scholars write about it. Simply Managing is designed to be of greatest use to practitioners, with an entertaining style and lots of boldface type to emphasize key points clearly.In Part 2 of the episode we go through the book in a more systematic way, discussing gossip, technology and some of the interpretative models proposed by the book.
