You Can't Improve What You Can't See The founding insight of BrightHire — and one of the most durable frameworks in this series — is that hiring is the most consequential activity in any business, yet it produces almost no data. Interview conversations happen, and then they're gone. Capturing them isn't surveillance; it's the minimum requirement for actually improving the process. 2. Comp Comes Up in Fewer Than 2% of Candidate Conversations The most surprising data point from BrightHire's 930,000-interview analysis: salary and compensation are almost never what candidates are actually talking about in interviews. What they are asking about: remote and flexible work, company growth trajectory, and product innovation. If your recruitment messaging is leading with comp, you're answering a question most candidates aren't asking. 3. Interview Data Is a Goldmine for Employer Brand Strategy Sliced by seniority, function, and location, BrightHire's interview data tells employers exactly what different candidate segments care about — giving TA teams real intelligence for outbound messaging, recruitment marketing, and preparing recruiters and interviewers to answer the questions candidates are actually going to ask. That's a fundamentally different input for employer brand strategy than surveys or focus groups. 4. Interview Fraud Is Real and Growing — and the Defense Is Already Built The use case nobody anticipated when BrightHire launched: using candidate video profiles to verify that the person who showed up for onboarding is the same person who interviewed. Dozens of customers have built SOPs around this capability. As AI-generated fraud becomes more sophisticated, the ability to cross-reference identity signals across the entire interview process is becoming a core compliance function, not a nice-to-have. 5. AI Interviewers Don't Replace Recruiters — They Give Them Better Candidates Recruiter reaction to BrightHire's AI interviewer product wasn't fear — it was relief. By expanding access at the top of the funnel, AI interviewers surface qualified candidates who would have been passed over due to capacity constraints, giving recruiters a better pool to work from and more time to do the high-value human work of cultivating and closing those candidates. 6. The Recruiter Who Adapts Has a Massive Advantage Teddy's view is direct: recruiting professionals who embrace agentic workflows will be elevated by them. Those who resist are going to find themselves on the wrong side of an irreversible shift. The profession has always evolved — and the ones who leaned into each evolution came out ahead. 7. AI Agents Are Taking on Longer, More Complex Tasks Than Most People Realize Teddy's personal experience in the last six weeks: watching an engineering colleague execute a complex multi-step task by telling his AI agent, 'Find Teddy's Slack and execute on what Teddy asked for' — and then quality-controlling the result. The length and complexity of what agents can handle autonomously is increasing faster than most people outside of engineering teams appreciate. 8. The Right Acquisition Is One That Protects Founder Velocity Teddy's framework for evaluating the Zoom acquisition: founder-led culture at the acquiring company, strong strategic alignment on product thesis, and a track record of enabling acquired companies to retain their brand, culture, and growth trajectory. Workvivo is the proof point. Being acquired by a company where the founder is still running the show at four billion in revenue is a different experience than getting absorbed into a conglomerate. 9. Customers Are Already Building What Vendors Are Selling The most clarifying thing Teddy saw on the conference floor: customers sharing the in-house AI workflows they've already built — and the framework they're using to decide what to outsource. If a tool doesn't touch PII, compliance, or regulatory requirements, they're building it themselves. The bar for defensibility has permanently moved upward, and every vendor on the floor needs to be honest about what's truly irreplaceable about what they offer. 10. Trust Is the Most Valuable Commodity in an AI-Flooded Market In a market where AI has lowered the cost of building software dramatically, vendors are proliferating and noise is at an all-time high. Teddy's observation is that the differentiator in this environment is old-fashioned: trust, integrity, post-sales investment, and actually showing up and delivering on promises. Easy to lose, hard to build — and more valuable than ever precisely because it's become rare. CHAPTERS: 00:00 – Introduction & Congrats on the Acquisition Adam welcomes Teddy Chestnut, co-founder of BrightHire, fresh off the company's acquisition by Zoom. 02:00 – Born Into Recruiting: The Origin Story Both parents in HR for 30 years. Dad met mom as a recruiter. A childhood of dinner table conversations about comp plans — and how that led to BrightHire. 05:00 – The Problem Statement That Started It All Hiring is the most important decision in business, yet treated with less rigor than a $15,000 software purchase. You can't improve what you can't see. 07:30 – 2019: A Crazy Idea That Turned Out to Be Right Pitching interview recording before LLMs, before COVID, before the world normalized AI in meetings — and how the pandemic validated the thesis overnight. 10:00 – The First Customer Who Asked If They Were Charging Enough BrightHire's first beta customer asked if they were making money on the deal. The signal that they were onto something real. 12:30 – From Resistance to Commonplace: The Adoption Journey How resistance to recording interviews dissolved as recording became normalized across all business meetings — and how the conversation shifted to unlocking insights. 15:00 – 930,000 Interviews: What the Data Says The striking finding: comp comes up in fewer than 2% of candidate conversations. What candidates are actually asking about: remote work, company growth, and product innovation. 18:30 – Turning Interview Data Into Employer Brand Intelligence How BrightHire slices that data by seniority, function, and location to give customers real intelligence for outbound messaging, recruitment marketing, and interviewer prep. 21:00 – Interview Fraud: The Use Case Nobody Saw Coming The email that changed BrightHire's roadmap: using candidate thumbnail profiles to verify that the person at onboarding was the same person who interviewed. 24:00 – AI Interviewers: The Next Frontier BrightHire's conviction that AI interviewers expand access — and the recruiter reaction: "This is a godsend because I'm getting better candidates I would have passed over otherwise." 27:00 – The Recruiter Who Adapts vs. The One Who Goes Extinct Recruiters who embrace agentic workflows gain time for high-value human work. Those who resist are on the wrong side of an inevitable shift. 29:30 – Agents Are Taking on Longer-Range Tasks What Teddy witnessed in the last six weeks: a colleague executing a complex task by telling his agent "Find Teddy's Slack and execute on what Teddy asked for." 32:00 – The Zoom Acquisition: Why It Was the Right Move Founder-led culture, strong product thesis alignment, and the Workvivo track record as proof that Zoom enables acquired companies to thrive independently. 35:00 – What Impressed Teddy Most on the Conference Floor Not a vendor product — the in-house AI workflows customers have already built, and the framework they're using to decide what to outsource vs. build themselves. 38:00 – Trust Is the Most Valuable Commodity in AI-Flooded Markets In a market where building AI products is cheap and vendors are proliferating, the only truly defensible asset is trust — brand, integrity, and delivering on promises.

BONUS: Why Your Agile Transformation Keeps Snapping Back — And What Systems Thinking Says About It Natalia Curusi co-authored a book that doesn't tell you what agile should look like — it tells you what actually happens when you try to transform an organization. Friday-night deployments, zombie teams going through the motions, transformations that met a wall of silence. In this episode, we unpack the real lessons from the front lines: how personal values drive the shift to agile, why some teams have all the ceremonies but none of the substance, and what systems thinking reveals about why transformations fail — or snap back. When Your Values Don't Match Your Ways of Working "I felt like there is a mismatch in my values, my moral values and principles, and customer-centric orientation. So when I found out about Agile around 2010, I understood — okay, this is the answer. Now I have the answer how I can map my moral values and principles with software delivery."   Natalia's journey to agile didn't start with a methodology — it started with a gut feeling that something was wrong. Working in large corporations in the early 2000s with fixed-scope contracts, late deployments, and scripts running directly in production, she sensed a disconnect between how work was done and how it should be done. When she moved to a smaller company around 2010 and experienced transparency, collaboration, and the freedom to ask any question without fear, she realized this was the agile mindset — even before she knew the term. The key insight: agile isn't something you adopt, it's something that aligns with values you may already hold. That alignment between personal principles and ways of working is what makes the difference between going through the motions and genuinely transforming how a team operates. Don't Be an Agile Zombie "The first thing I observe — if I go to some of the ceremonies and I see that stand-up becomes like a status meeting, and everybody is reporting to somebody. People are afraid to say some of the things, afraid to escalate risks or assumptions."   One of the strongest chapters in the book is titled "Don't Be an Agile Zombie." Natalia describes teams that have all the boards, all the roles, all the right meeting cadences — but nothing is actually changing. The Scrum Master becomes a secretary. The Product Owner is a proxy afraid to make decisions. The tell-tale signs? Fear and formality. When people report upward instead of collaborating sideways, when risks go unspoken because the environment punishes transparency, that's a watermelon project — green on the outside, red on the inside. Natalia's approach starts with observing the tone and dynamics in ceremonies. If the stand-up feels like a status report and not a coordination meeting, something deeper is broken. And her advice is direct: if an organization is delivering waterfall and happy with the predictability and value, that's fine — just call it what it is. Don't put lipstick on a pig. As Rebecca Homkes discussed on this podcast, the key is to communicate the truth with care, but communicate it nonetheless. Task-Driven vs. Value-Driven: The Real Spectrum "It's not right to say that you are agile if you are not. Just name the things how they are — name the things using the right word."   Rather than the old waterfall-vs-agile binary, a more useful lens is the spectrum between task-driven and value-driven product development. On the task-driven side, somebody creates the list of tasks — requirements, architecture document, design document — and a project manager distributes them. Teams execute but aren't asked to be creative or adaptable. On the value-driven side, what matters is the impact of what teams build. Value is discovered through the dynamic interaction of functionality with customers — it can't be predetermined. Most organizations sit somewhere on this spectrum, and many are slowly moving toward the value-driven end even if they don't call it agile. The practical takeaway: transformation should be tailored to where an organization actually is, not where a framework says it should be. The book argues for a pragmatic, hybrid approach rather than evangelical purity. Systems Thinking: Why Transformations Snap Back "We did a big agile transformation — five years of real transformation. Then the company was bought, merged with a bigger payment provider. And now they are working with SAFe. And that's the end of the story."   In the later part of the book, Natalia and her co-author move into systems thinking — Cynefin, the Iceberg Model, causal loop diagrams. Many agile practitioners stop before they get here because it feels academic. But Natalia argues it's essential, and she illustrates why with a real example: a payment company that went through five years of successful agile transformation using LeSS, only to be acquired by a larger organization that pushed SAFe — and the transformation snapped back. This is the basin of attraction concept: a system has to pass through a point of genuine disruption before it can settle into a new stable state. Without that, it returns to where it was. For practitioners looking to get started with systems thinking, Natalia recommends The Fifth Discipline by Peter Senge and learning to build causal loop diagrams — a practical tool that creates productive conversations about how organizational dynamics actually work. The Post-Agile Era: Beyond Labels "It's like comparing apples and orchestras. You cannot compare agile and AI — they are completely different things. Agile is not enough, but it's also not dead."   Natalia addresses the "Agile is dead" debate head-on. Her argument: comparing agile to AI is a category error. An apple cannot play an orchestra, and an orchestra cannot replace an apple — they serve entirely different purposes. AI can handle a significant portion of day-to-day tasks, but it lacks common sense, empathy, and the ability to read a room. Rather than declaring agile dead, Natalia sees a post-agile era — not one where agile disappears, but where we move beyond the label wars. The trends that matter aren't about whether agile is popular; they're about collaboration, adaptability, and understanding how teams and organizations actually work. We can finally talk about what matters in our industry without being pressured to label it. I'm joined by Mansal Denton, founder of Real Provisions and creator of Sacred Hunting, for a wide-ranging conversation that challenges how we think about nourishment, stewardship, and responsibility in the natural world. We dig into the realities of animal suffering across different food systems, including wild ecosystems, regenerative farming, and industrial agriculture. Mansal shares why ethical hunting, when done with precision, reverence, and intention, can result in less suffering than many people realize—and why modern food supply chains often hide uncomfortable truths behind marketing labels. From there, the conversation moves into Mansal's personal spiritual journey, including how Orthodox Christianity reshaped his understanding of food as a sacred act. We explore how ritual, beauty, and embodied spirituality intersect with ancient wisdom traditions, and why honoring life requires confronting discomfort rather than avoiding it.We also unpack the nutritional and ecological case for wild game, particularly axis deer from Hawaii, including biodiversity, nutrient density, and population balance. Mansal explains how Real Provisions was born from a desire to feed his family—and future children—with food that aligns with both ethics and physiology. This episode isn't about telling you what to eat. It's about asking better questions: Where does our food come from? What does it cost—physically, spiritually, and ecologically? Lisa sits down again with her number one fan and group coaching alum, Jade. They discuss Jade's story with food, body image, and how she has healed her relationship with both. They also discuss parenting out of the cave and helping children to develop a healthy relationship with their bodies and food. Listen to Jade's first podcast, From Resistance to Acceptance. Topics Include: Emotional Eating Body Image Intuitive Eating Raising Children Out of the Cave [1:00] Lisa introduces Jade, mentioning her as a dedicated follower and fan. They discuss how Jade initially disliked Lisa's content but eventually became a fan. Lisa and Jade dive into Jade's story, particularly her realization about being an emotional eater after listening to the podcast and following Lisa's social media.  [3:26] Jade shares her early life experiences, including her parents' separation, living in a small village in Mexico. Jade discusses how poverty shaped her childhood, and feeling like a burden to her father, experiencing anxiety during supermarket trips, and feeling guilty about the financial strain she perceived she was causing. Jade shares how her large appetite was a frequent topic of discussion among adults in her hippie family. She discusses how she was made to feel that her appetite was undesirable and something to be questioned.  [7:30] Jade shares her experience of sexual abuse during puberty and how her mother did not believe her because the abuser was financially supporting the family; how food became a source of comfort, especially through secret consumption of Snickers and Coca-Cola provided by the abuser. [17:24] Jade describes the emotional impact of puberty, including dissociation, withdrawal, and the struggle with body image due to comments from others. She shares her struggle with body image, including avoiding mirrors and feeling like a ‘gross monster.'  [18:30] Lisa and Jade look deeper at how comments about eating habits during childhood can impact a child's perception of food and self-worth. They explore how parents' comments about their children's eating habits can create feelings of shame, fear, and judgment, making food and eating feel unsafe. [20:00] Jade and Lisa discuss how Jade is working to make her own child curious about food and how they feel after eating certain foods, like sugar. Then they continue to examine Jade's relationship with food and her body through the years. [33:16] During her pregnancy at 33, Jade was hyper-focused on eating ‘good' foods and maintaining a certain body image, even while preparing for childbirth. She shares her journey of embracing body positivity through photography, capturing postpartum bodies. She talks about her internal conflict of feeling like an ‘ugly piece of shit' despite promoting body positivity and photographing other women.  [52:30] Jade describes her experiences with intuitive eating and intermittent fasting, and how she reintroduced fasting as a spiritual practice. Lisa and Jade examine the fear of hunger and healing that. [1:09:08] Jade talks about how she navigates emotional eating by eating without shame and recognizing the need for comfort during exhaustion. Lisa and Jade both emphasize the importance of being kind to oneself and understanding the underlying emotions through practicing compassionate curiosity. [1:19:42] Lisa and Jade close out the discussion by acknowledging that eating habits and body image perceptions go through different seasons and phases, and it's important to honor each phase as part of the journey. Time tracking can be difficult to get compliance on when it is presented as micromanaging and feels like monitoring. However, when you present the value of having that data WITH context, employees will more likely get on board with it. Better business decisions can be made with good information, such as pricing, hiring, and scaling your agency well.On today's podcast, we have Ilia Markov, Marketing Director at Toggl, to share with us how to go From Resistance to Success: 5 Steps to Roll Out Time Tracking in Agencies. As a marketing leader, Ilia dedicates a large share of his time working on the central pillars of Toggl's go-to-market strategy, such as positioning, messaging, and monetization strategy. He believes understanding your target audience on an intimate level – and especially the problems they face – is the single most important trait of successful marketers.

TLRH IWhose History? The 'Migrated Archive' and Britain's Colonial Past

An online lecture as part of the Out of the Ashes Lecture Series, with David M Anderson Professor of African History University of Warwick. In April 2011, Foreign Secretary William Hague informed the British Parliament that a collection of some 25,000 historical files, that had been illegally held by his department for over 50 years, would be speedily transferred to The National Archive, at Kew. This vast collection of historical papers related to Britain's imperial past, and is now known as the Hanslope Disclosure. These were records that Britain had secretly removed from each of 37 of its colonies at the point of decolonization: these files were deemed too important or too damaging to leave behind, or potentially too useful to destroy. This lecture tells the story of how this so-called ‘Migrated Archive' came into being, what happened to it over the years in which it was secretly retained, and how it came to be ‘discovered' in the midst of a human rights trial at London's Supreme Court on The Strand. Nearly a decade after that ‘discovery', controversy still swirls around the question of who owns this ‘Migrated Archive' and what should be done with it. Whose history is this, and where does such an archive belong? The answers to these questions reveal much about Britain's unease in dealing with the history of its past empire, and about the culture of secrecy that still infects British public institutions – even those that are supposed to be the guardians of our national heritage. About David M.Anderson David M. Anderson is Professor of African History, in the Global History & Culture Centre at the University of Warwick. He has published widely on the history and politics of eastern Africa, including Histories of the Hanged (2005), The Khat Controversy (2007), The Routledge Handbook of African Politics (2013, ed), and Politics and Violence in Eastern Africa: The Struggles of Emerging States (2015, ed). Three projects will come to publication in the coming year: Allies at the End of Empire (ed), From Resistance to Rebellion, and Africa's New Authoritarians. He is now working on a volume of essays on the Mau Mau counter-insurgency in 1950s Kenya, drawing upon colonial documents released since 2012, and (with Michael Bollig) an edited volume of essays on Conservation in Africa. Anderson is editor of the African Studies Series at Cambridge University Press, would founding editor of the Journal of Eastern African Studies, and regularly contributes to the print and broadcast media on African politics. Dr Daniel Geary, Mark Pigott Associate Professor in American History at Trinity College Dublin, will also give a brief response to the lecture. Dr Geary's research focuses on the intellectual, political, and cultural history of the twentieth-century United States, and also includes the development of ideas about race and ethnicity; the transnational history of civil rights movements and of white nationalism; and the relationship of politics to popular culture. About the Out of the Ashes Lecture Series This three-year lecture series explores the theme of cultural loss and recovery across the centuries, from the destruction of the Library of Alexandria in antiquity to contemporary acts of cultural loss and destruction. A panel of world-leading experts reflects on how societies deal with cultural trauma through reconstruction and commemoration, and on how the international community should respond to cultural loss. The series is global in scope, pan-historical and multi-disciplinary in approach, and features international scholars and practitioners of the highest calibre. GUESTMorgan Malone is a public servant, expert in human-centered design and collective impact, and dedicated resident of the Southside of Chicago. Morgan has worked across the civic landscape in a variety of roles that have informed her holistic lens and approach to finding solutions and fixing systems.Known for her aptitude in building and restructuring systems and initiatives, Morgan is an experienced civic leader, skilled strategist, and consistent figure in Chicago’s neighborhood and economic development sphere.OVERVIEWBrownTown talks with Morgan Malone, all-around civic leader, strategist, and dedicated resident of the Southside of Chicago, about her project Resisting in Place. The team discusses the meaning of resistance with regard to the movement for Black lives, anti-racist work, and collective and intentional engagement at the intersections of everyday life and societal design. With Morgan's ambitious, nuanced, and powerful project as a site, she and BrownTown discuss what it means to "resist" and what that looks like for different professions, people, industries, etc. (mentioned article: "When Black Women go From Office Pet to Office Threat"). Morgan's project centers Black experiences, Black life, and Black thought, sparked partially from this season of massive civil unrest during a pandemic. With that, the gang brings in their theoretical and grounded practical thoughts on police/prison abolition and how we make steps to imagining and creating the world we want to see. In Morgan's words, "people just have to see it's possible." Resistance in Place as well as the awesome grassroots work that BrownTown and Morgan shoutout (GoodKids MadCity, Black Lives Matter Chicago, #LetUsBreatheCollective, Gumbo Media, Imagine Englewood if, Think Outside the Block, etc.) incorporate human-centered design, holding space to ask questions, hold each other accountable, and neutralize harm.--
From Resistance in Place:"The act of resistance demands both collective engagement and intentional interdisciplinary action. While many are on the frontlines sacrificing their bodies, time, and resources for a greater future where Black experience is integral to life understanding and societal design, many are left wondering what their role in resistance can be. And there are also many others who have taken matters into their own realms and are focused on resisting in place."Follow Morgan on Instagram , Twitter, Facebook, and Linkedin; and Resisting in Place on the site and Instagram.
