Noise is everything else. The same data point can be signal through one lens and noise through another -- depending entirely on the decision you are trying to make. Most leaders skip defining the decision first. That is how they end up treating noise like signal. Q: How do cognitive biases affect leadership decisions?A: Four biases are most damaging: Confirmation bias leads you to favor data that confirms what you already believe. Availability bias overweights recent, vivid events over slow-building trends. Anchoring bias locks you to the first number you see. Overconfidence bias makes leaders express ninety percent certainty on sixty-five percent evidence. Each of these is documented, measurable, and correctable -- but only if you know which one is running. Q: What is Bayesian thinking for leaders?A: Bayesian thinking means your confidence in any conclusion should be proportional to the quality and quantity of your evidence -- and should update continuously as new evidence arrives. In practice, it means defining in advance what would cause you to change your mind. If you constantly feel busy, overwhelmed, reactive, or like your week disappears before you have made any real progress, then this episode is for you. I want to help you stop confusing activity with achievement and start focusing on the things that genuinely move your MSP forward.     Every day inside The MSP Growth Hub, we speak to MSP owners who are stretched in every direction. They are buried in emails, firefighting problems, approving decisions, and carrying the weight of the business on their shoulders. The challenge is that being busy creates the illusion of progress. Ticking tasks off a list feels productive. Clearing your inbox feels satisfying. Yet none of it guarantees that you are building a business that gives you more freedom, more profit, or more control over your future.     In this episode, I unpack why so many MSP owners stay trapped in reactive mode for years and how that slowly impacts growth, leadership, confidence, and even mental wellbeing. I talk openly about the habits, behaviours, and leadership patterns that stop owners from creating space to think strategically and lead effectively. If you want to get your time back, there has to come a point where you stop measuring success by how hard you are working and start measuring success by the outcomes you are creating.     One of the most important ideas I explore in this episode is strategic thinking time. Years ago, someone once told me that leaders need time to think. At the time, I thought it sounded ridiculous because there was always work to do, clients to support, and targets to hit. Looking back now, it was one of the most valuable lessons I have ever learned. If you never create space to think clearly, plan properly, and focus on the bigger picture, you stay stuck reacting to everyone else's priorities instead of leading your business forward with intention.     I also share practical lessons around protecting your time and becoming more disciplined with your diary. If you want to get your time back, you need to treat your own thinking time with the same level of importance as a client meeting. You need to stop allowing interruptions, distractions, and reactive requests to consume every available hour in your week. Strategic time cannot be something you fit in when everything else is finished because everything else is never finished.     Another huge theme in this conversation is leadership and empowerment. Many MSP owners unintentionally train their teams to rely on them for every decision. Over time, that creates bottlenecks, frustration, and dependency across the business. I explain why creating clear decision filters and empowering your team to think independently is one of the fastest ways to reduce pressure and improve performance. When your people feel trusted and supported to solve problems themselves, the business becomes stronger and you create the space needed to focus on higher value work.     I also dive into the importance of measuring what actually matters inside your MSP. Too many businesses stay focused on symptoms instead of identifying root causes. Whether it is inconsistent delivery, project issues, poor accountability, or operational inefficiency, lasting improvement only happens when you step back and understand what is really driving the problem. This is where leadership, process, and accountability all connect together.     Artificial intelligence and automation also come into the conversation. There is a huge amount of excitement around AI right now, although I share a grounded perspective on what it can and cannot do. AI is not a magic fix for broken businesses. Before you automate anything, you need clear processes, strong structure, and a business that already understands how it should operate. Technology can accelerate progress, although it still relies on strong foundations underneath it.     One of the most practical parts of this episode is where I explain the difference between £10 tasks, £100 tasks, and £1,000 tasks. So many MSP owners spend their week trapped inside low value admin work that could be automated, delegated, or removed completely. If you truly want to get your time back, you need to consistently move yourself towards the work that creates the biggest impact for your business, your team, and your future.     This episode is packed with practical ideas to help you protect your time, improve your leadership, and create more focus inside your MSP. My goal is to help you stop being a busy fool and start building a business that genuinely works for you rather than you working for it. In flat rent markets, optimism gets expensive fast. When Time Is the Only Fix If you overpay, time may be your only exit. Longer holds can allow: Wage growth to catch up Rents to normalize Market cycles to reset But only if you have enough capital to survive the wait. On the other hand, you've been trained to believe the “responsible” path is to lock money away, chase a rate of return, and hope the future works out. But the families who build long-term, sustainable wealth usually share something deeper: They've learned the difference between investing vs owning assets—and they prioritize control of capital. Our goal is to help you think better, ask better questions, and make decisions with more clarity. Investing vs Owning Assets: What's the Difference, Really? People hear “ownership” and say, “But I own stock. Isn't that ownership?” Technically, yes—you own shares. But for most everyday investors, that “ownership” often comes with very little control. Here's the simplest way we can say it: Investing often means you participate in an asset's performance, but you don't control decisions, timing, access, or outcomes. Owning assets means you have more influence over the decisions, the structure, the cash flow, and the information—especially when you own businesses, real estate, or private assets where you can ask questions and understand what's actually happening. Bruce made a point that's worth repeating: with public companies, you cannot call the CEO, ask hard questions, or influence strategy. With many private ownership structures (like certain partnerships), you can talk to the sponsor, review details, ask “what happens if…,” and understand the philosophy and vision—not just the numbers. That difference—access to information and decision-making—is part of the wealth gap. Taxable vs Tax-Deferred vs Tax-Free Accounts: Don't Confuse the Account With the Investment One of the biggest misunderstandings we see is this: people treat the account type as the investment. They'll say, “I'm investing in a Roth,” or “I'm investing in my 401(k).” But your 401(k) is not the investment. It's a tax bucket. Taxable accounts These are accounts where you typically pay taxes as you earn interest/dividends or realize gains (like selling a stock for a capital gain). Think brokerage accounts, bank interest, and many dividend-producing holdings. Tax-deferred accounts (qualified plans) These include 401(k)s, traditional IRAs, SEP IRAs, SIMPLE IRAs, 403(b)s, 457s, and some annuities. Tax-deferred means you generally postpone taxes now and pay later—plus you follow IRS rules for access and distribution timing. This is where many families have the majority of their money… and also where many families feel stuck. Tax-free strategies (or tax-advantaged) This category can include Roth IRAs, certain municipal bond interest, some forms of home equity, and properly structured life insurance strategies (depending on your situation and compliance). The point isn't that everything is “tax-free.” The point is: many families never even explore this category beyond “Roth or not.” When you only see two options—pay tax now or pay tax later—you miss the strategies that create flexibility. Why Too Much Money in Qualified Plans Can Limit Your Options Bruce said something that we see all the time: Some families have 95%—sometimes close to 100%—of their money inside qualified plans. Then life happens: A business opportunity shows up A real estate purchase requires speed A family emergency requires liquidity A market downturn makes you hesitate to sell assets A capital call comes due And suddenly the real problem isn't “returns.” It's access. If you want to understand how to build wealth outside the stock market, start with this question: Do I have enough capital outside qualified plans to act when opportunity (or adversity) arrives? This is why we talk so much about liquidity strategy and access to capital. Control isn't a philosophy. It's practical. Traded vs Non-Traded Investments Explained This is one of the most important distinctions in the whole conversation. Traded assets Traded assets are priced and exchanged in public markets—stocks, many ETFs, and other exchange-traded products. You get liquidity, but you also get the “whims” of market psychology. Bruce gave a powerful example: an apartment portfolio could be collecting rent just fine, but if investors panic, the traded price can drop anyway because people sell. So the asset can be stable—while the price swings. Non-traded assets Non-traded assets are not priced minute-by-minute on an exchange. That usually means less liquidity, but potentially more stability in valuation and often different risk/return expectations. Bruce used the example of non-traded real estate structures where the sponsor purchases assets, manages operations, and the investors participate based on the structure. This is where the key phrase comes in: liquidity and access to capital. Non-traded can mean you can't exit quickly. That can be a feature or a risk—depending on whether you planned for it. Private Real Estate Investing vs REIT: What You're Actually Choosing Real estate is a perfect example because people can “invest” in real estate in multiple ways. REITs A REIT (Real Estate Investment Trust) can be traded or non-traded. The big difference you experience as an investor is usually liquidity and market pricing behavior. Private real estate ownership This includes owning rental properties directly, participating in partnerships, or investing in private deals like syndications (depending on eligibility and suitability). If you're asking, “Is this investing or owning?” here's a helpful lens: If you're buying a ticker symbol, you're mostly buying market exposure. If you're buying an interest in a specific asset and can ask questions about operations, assumptions, and scenarios, you're closer to ownership behavior—even if you're not the operator. And of course, none of this is “good” or “bad” by default. The question is: what fits your goals and your risk tolerance? What Is an Accredited Investor Definition—and Why It Matters Bruce explained the reality that certain private investments require accredited investor status. At a high level, that status can involve income thresholds or net worth thresholds (with certain exclusions, like primary residence equity). The reason it matters is simple: access. But let's not miss the bigger point: You don't need to be accredited to start shifting from “only investing” to “increasing ownership.” Business ownership, skill-based service businesses, local cash-flowing acquisitions, and many forms of direct real estate ownership do not require that label. So if you're not accredited, don't let that become a mental dead end. There are still practical ownership paths. Are you confident in knowing the difference between trial strategy and trial tactics?   Because ultimately the question is, does your jury understand what you're doing?   Today, we're looking at how to identify a clear strategy as the overarching theme that guides the trial, followed by the tactics to achieve that strategy.   There's a risk of confusing the two, including wasted time and causing confusion for jurors. The best strategies combine preparation and flexibility when you're in the courtroom.   And remember, focus groups can test strategies early in the trial preparation process, showing you where to refine those strategies early.   In this episode: Confusing strategy and tactics can lead to juror confusion. Listen, we all have a lot of information coming at us and limited time to process it. Most days it feels like the world is set up to keep you confused, reactive, and chasing your tail. Between research, social media, “thought leaders,” news, and whatever's happening at work and home, it's easy to either shut down or grab at the loudest voice in the room.   This episode is about pushing back on that. I walk through a clear framework you can use to make better sense of the information you already have, so you can stay centered, make sharper decisions, and avoid getting bogged down by bullshit.
