Level 5 Leadership. The Flywheel. First Who, Then What. The Hedgehog Concept. He spent more than a decade at Stanford as a professor and has advised CEOs, four-star generals, and heads of state. His new book is What to Make of a Life: Cliffs, Fog, Fire, and the Self-Knowledge Imperative. It is the product of ten years of research and is the most personal thing he has ever written. We flew to Boulder, Colorado, to record this one in person with Jim. Key Learnings Jim's grandfather wrote his own death story. Jimmy Collins was a test pilot in the 1930s. He told Jim's grandmother, Dolores, that if he died, she should pull the last chapter from his desk and publish it. He died in a test crash. After the service, she pulled out the chapter. The title was "I'm Dead." The last chapter, written in first person, described the plane coming out of the sky, the screaming wings, the crash. The final words, by his own pen: "I am dead now." For seven decades, his grandmother never cried. When Jim asked her in her nineties to tell the story of his grandfather, she cried and said, "Thank you for that. I've never cried before." She'd been a single mom in the middle of the Depression. Of all the things Jim feels good about in his life, asking her to tell that story before she died at almost 100 years old is one he's most proud of. A cliff is an event that alters the trajectory of your life and forces you to reconstruct everything that comes after. Jim's first big cliff: he lost his father while his father was still alive. Jim's father took the family to San Francisco in the 1960s. They lived a few houses down from Haight Street. When a man was shot dead on their doorstep, Jim's mom moved them to Boulder. They lived in a cold basement with cots and a hot plate. They couldn't afford a Christmas tree, so Jim and his brother rolled a boulder into the basement and called it their Christmas rock. The Greyhound bus moment. In high school, Jim took a Thanksgiving turkey on a Greyhound bus down to New Mexico, where his father was living in an adobe hut with a dirt floor. He had this romantic vision: they'd cook the turkey, share Thanksgiving, bond as father and son. The whole weekend, his father had no interest in him. He spent it trying to convince Jim to convince his grandmother to give him money. On the bus ride home, looking out the window into the fog, Jim realized: there will never, ever be a father there. No male role models. No frameworks. No guidance. "I've got this one life. What do I do with it?" The inflection point in Jim's life is Joanne. They got engaged four days after their first date. He'd admired her from afar for years but never had the courage to ask her out. Once they were together, Jim began a conscious process: I need to become a person worthy of being married to her. He didn't know exactly what that meant or how to get there. But he knew that was the work. Forty-six years later, it's still a never-ending journey. What Joanne does brilliantly: she sees what needs attention. Jim is encoded to hear it. Someone once asked Joanne what she thought Jim's greatest strength was. She said: "Jim takes critical feedback better than any person I've ever met." Joanne sees what needs attention. Jim hears it. Then they adapt and adjust. That's the inner flywheel of their marriage. Circle the wagons together. Guns pointing out, never at each other. When life gets really difficult, whether it's disease or other cliffs. You are always together. Always on the inside of the wagons. Never aimed at each other. Joanne won the 1985 Hawaii Ironman by 92 seconds. With a hamstring injury that limited her running training to 16 miles a week, she came off the bike with a 10-minute lead. Then mile by mile, the lead shrank. Nine minutes. Eight. Seven. With a few miles left, she stopped in the middle of the lava field, massaging her legs, almost pleading with them to run. She looked up at the sky. Then her gaze fixed somewhere down the road. She started to run. You're racing for self-respect. Joanne told Jim afterward: in the end, you're racing to know that you couldn't have run a step faster. Only you'll know. If you know you couldn't have run a step faster, that's actually winning. When Jim writes, he's on the lava fields. When he finishes a book, he wants to know he couldn't have written one sentence better. When you're on the lava fields, this is the moment you want to quit. Don't. Writing is thinking. When the writing isn't working, the thinking isn't clear. Go back to the data. Find the through-line. There are three types of luck: What luck. A cancer diagnosis. A guitar left in an empty house. An event that breaks your way. Who luck. The people who walk into your life. Joanne. Morten Hansen. Jerry Porras. Bill Lazier. Zeit luck. When what you're doing intersects with the surrounding zeitgeist. Jimmy Page was in Surrey when the British rock explosion happened. Luck is an event you didn't cause, with significant consequences, and an element of surprise. The big winners weren't luckier. They had a higher return on luck. What you do with luck events matters more than the luck itself. Bill Lazier: the closest thing to a father Jim ever had. Jim ended up in Bill's class at Stanford because the class he was trying to take was full. The random course-sorting mechanism threw him into the first class Bill ever taught. Pure WHO luck. Jim did not cause that. Discover your encodings. An encoding is a durable capacity of your intrinsic construction that resides within, awaiting discovery through the experiences of life. Jim has done over 300 online courses on every imaginable subject. Constitutional law. Napoleon. World War I. The history of China. He started them to learn how to teach. Then his curiosity took over. That's what an encoding looks like in the wild. You have a constellation of encodings. Like stars. When your life captures a bright set of those encodings, you're in frame. When it doesn't, you're out of frame. The same person can look amazing in frame and not very amazing out of frame. The most important finding from this book: don't follow anyone else's advice. Their advice is well-meaning. It may have worked beautifully for them. But it worked for them because it flowed from their encodings. And their encodings are not your encodings. Barbara McClintock and Grace Hopper. Two women who won the Nobel Prize and shaped computer science. McClintock was encoded for solitary work. She didn't even have a phone. She heard about her Nobel Prize on the radio. Hopper was encoded to work through people. She kept a pirate flag in her office and once stole furniture for her team in the middle of the night. Two completely different encodings. What they shared: their lives were in alignment with their encodings. Leadership is the art of getting people to want to do what must be done. It's not a trait. It's a choice. Anyone in any organization can lead, depending on their desire to make a difference. Nobody needs to wait for a title. Ryan's encoding is "the relentless persistence of invitation." Jim observed that Ryan has incredible encodings for what he'd describe as attractive persistence. Not pushy. Not aggressive. But persistent and welcoming. The invitation never goes away. The way you lead should be different from everyone else. Because you are encoded differently. Trust your encodings, not their playbook. Roger Sherman saved the U.S. Constitution. Twice. He created the bicameral legislature compromise. He insisted the Bill of Rights be amendments, not rewrites. Yet most people don't know his name. He almost never spoke. He listened in committees and waited for the precise moment to introduce just the right point to turn American history. Quiet. Behind the scenes. Uncharismatic. Unglamorous. Enormously effective. That was his encoding. You should largely ignore what other successful leaders did. It's marvelous to listen to. It might give you ideas. But everything that worked for them reflected their encodings, not yours. The work isn't to copy their playbook. The work is to discover your encodings and trust them. The color of Jim's fire changed. When he was younger, his fuel was rage, fury, and a sense of terror with no safety net. He used to worry that if he ever lost it, he'd lose his drive. What replaced it was a different kind of fire: the joy of curiosity, of being lost in giant projects, of marvelous conversations, of sharing what he's learned. His drive is higher than ever. It just feels a lot better now. The 3x3 reflective practice. After almost any conversation, teaching moment, or significant interaction, Jim writes down three things that went well and three things he could have done better. He's done it for years. He's now systematizing it. He doesn't pause to celebrate. He pauses to learn quickly and move on. At the top of Jim's notes for this conversation: "The biggest reminder for today, reconnecting with an old friend." That's the celebration. What could be a better celebration than reconnecting with somebody you've had marvelous conversations with? Reflection Questions What is your most significant cliff? What did you reconstruct on the other side, and what are you still rebuilding? What are your encodings? Not what you've been told you should be, but what genuinely flows from your intrinsic construction. When have you felt most in frame? Like Jim with Joanne, is there a person or purpose you are actively trying to become worthy of? What would that work look like this week? Monday 2nd November 2020. Hello and it's a beautiful Monday morning to you in the name of Jesus. The first work week in this month. I pray the Lord will give you strength and grace to go on in the name of Jesus. We are still talking about team up and not down and we are looking at team Trinity. Understand that the Trinity is a team. Even the almighty God. The One who has all the wisdom and power. The All-knowing One, who is everywhere at the same time, works in a team. God works in team and we will call it "Team Trinity". The Father, The word and the spirit, so yesterday we started on this series. We want to go further on that understanding this morning. Let's read Gen 1:26 (NKJV) 26.Then God said, “Let Us make man in Our image, according to Our likeness; let them have dominion over the fish of the sea, over the birds of the air, and over the cattle, over all the earth and over every creeping thing that creeps on the earth.” God said, "Let us " and not let me, that begins to show that the Trinity is more than one. It's a team. So we said yesterday that " Elohim, the word God there is in plural in the Hebrews language" so here we see more clearly, it says "Let us" It took more than one personality to create man, to create everything the Godhead did at the beginning and the creation of man was the peak of His work. So, everything we want to do that's is going to be sustainable, great and last as to be done in teams. It takes more than one to multiply anything and it's very early before God did anything, He wanted us to be very clear on that. Gen 1:1, He shows us the Godhead, Team Trinity. Gen 1:26, makes it clear again, "Let us" not let me. If it's going to be great it has to be more than one person, if it's going to be last it has to be more than one person. Jimmy Collins wrote his book " Good to great" if you have to do something good, he wrote another book " Build to Last". If you going to do something great that will last, believe me, it has to be a team and God shows us .that very early. "Let us" the Trinity is a team, and they are doing things we are still here and that's why you can see it's lasting. If you want to do anything great, anything that will last it has to be done in teams. We make team and like we said it must be a team that takes you up, not a team that brings you down. The Trinity is an up team, everybody in the team works together and they work to take everything up. I pray in the name of Jesus just as we are learning from team Trinity, we will understand the power of teams and we will make teams that will take you up in the name of Jesus. This week will be a wonderful week for you, this week you will learn just like the Trinity to work in wonderful teams. Teams that will take you up and not down in the name of Jesus. God bless you! IntroductionHello folks, and welcome back to Major – Stories of NCAA Scandals, the number one hotspot for the most gripping, gruesome, and groundbreaking scandals in the history of the NCAA. My name is Chris Brown and I’ll be your host, guiding you through every twist and turn these stories have to offer.For the last nine years, I’ve worked in NCAA Rules and Regulations, including four years on the NCAA staff. If you are anything like me, you love a good sports scandal. I started Major, as a way of exploring both well-known and unknown NCAA scandals. But enough about me, let’s start the show.On today’s episode we’re covering what many call the hotbed of college sports scandal, the holy grail of rules breaking, the place where the shady stuff tends to go down….Recruitment. It’s easy to imagine why this is the case. Getting the right player, putting together the right team, it’s the foundation of a championship season. Given college sports has grown into a multibillion-dollar industry a lot is at stake. While there is an appreciation for a coaches ability to nurture young athletes and to ensure their athletes are graduating, a coaches job is dependent upon wins and losses.But how far will some coaches go? What does it take to turn on a rival? On a another player? Well listen up and listen good cause we’re taking you all the way back to the Midwest in 1988 where the chase for basketball recruit Deon Thomas pitted big ten members against one another and brought out the inner espionage of one coach: Bruce Pearl. DiscussionThe Background In the 1988 season at Chicago’s Simeon High school, one Junior basketball player was at the height of his appeal. Deon Thomas had just led his team to a Chicago Public League title and would go on to cap of his senior year with being named Illinois Mr. Basketball and staring in the McDonald’s All-American Game, alongside future superstar Shaquille O’Neil.Now if Thomas’ accolades were not enough, he was coming from an elite high school program. Simeon High School is recognized as one of the best programs for producing basketball talent, including the number one ranked player in the country Ben Wilson and NBA point guard Derek Rose. Unsurprisingly a player of this caliber catches the attention of schools across the country. However, the Big Ten, took a particular interest in Deon Thomas. Specifically, two teams, the University of Iowa and the University of Illinois went full throttle in the all-out war for Thomas’ commitment. When it was all said and done, and the dust had settled it was Jimmy Collins, the assistant coach for University of Illinois that had made the big score, except… the dust hadn’t really settled quite yet. Bruce PearlNow to understand what happens next, you have to really get to know Bruce Pearl. Pearl is originally from Boston, Massachusetts and attended Boston College, graduating in 1982. While at Boston College, Pearl served as a manager for the men’s basketball team. The time Pearl spent with the Boston College program, is considered by most the darkest time in the team’s history.In 1979, the BC men’s basketball team was implicated in a point shaving case involving former Mafia member: Henry Hill. If you don’t know what point shaving is, go back and listen to episode two. The scandal resulted in a player going to jail and embarrassment for Boston College. Now it is hard to say whether or not this would have an impact on Pearl’s moral compass but it is certainly a unique experience for a 20 year old aspiring men’s basketball coach. Following his time at Boston College, Pearl would move on with Coach Tom Davis at Stanford University. When Davis accepted the head coaching job at the University of Iowa, Pearl, one of his top recruiters, would follow him. Now depending on the side you take it was either a desperate act of self-preservation or a ruthless attack against a rival program that led University of Iowa assistant coach, Bruce Pearl to throw the University of Illinois and Deon himself right under the bus. But before we dive deeper into that infamous call it’s important to do a little review on NCAA recruitment regulations and the relationship between Pearl and Deon. As discussed in a previous episode, there are very strict regulations for how recruitment can take place between a coaching staff and an athlete. Without going too deep, the core of these regulations revolves around the very simple idea that you can’t pay prospects. One more time, you can’t pay prospects. Let’s say it all together because it keeps happening, you can’t pay prospects. It’s common that the biggest scandals in sports boil down to money and luxury to pull in a big recruit. Whether you agree with the rules or not, these are the regulations coaches agree to follow. It was an accusation of breaking said rules that allegedly put assistant coach Bruce Pearl on the defensive. Pearl had failed to sign Deon Thomas. While Thomas had verbally committed to the Hawkeyes, he ended up signing with the University of Illinois. Now something to keep in mind, when it is comes to recruitment a verbal commitment mean absolutely nothing. Athletes commit and decommit multiple times throughout the recruitment process. Until a prospect actually signs a National Letter of Intent, a school is never guaranteed that they will play for them. The RecordingPost failed recruitment, Pearl started hearing rumors that he had violated NCAA rules in his efforts to acquire Deon. On top of that, Bob Hambric, the head coach of Chicago’s Simeon high school and presumably not a fan of Pearl’s, had called the University of Iowa’s head coach to tell him that Bruce Pearl had made an improper offer to Thomas. Hambric would later go on to criticize Pearl further by saying “high school coaches in Chicago know how Iowa operates. Iowa's not going to get anybody out of here. And if you're in the Big Ten, you need Chicago.”Hambric would further criticize Pearl of inappropriately crashing a tournament trip to Amsterdam and giving Deon money while he was there. Regardless of what it was exactly that led to the incident, according to Pearl it was fear of his own reputation that led to him to hatch a plan to catch the University of Illinois in its recruitment of Thomas. The plan was simple, Pearl would call and record Thomas admitting to receiving impermissible benefits when being recruited by the University of Illinois. The recorded call began with Pearl asking if he had done anything wrong during his recruitment process, to which Thomas replied that there had been no wrongdoing on Pearl’s part. Onto the bombshell, the call then moved over to his recruitment and commitment to Illinois. Pearl asked if Thomas had been promised payment of eighty thousand dollars alongside the gifting of a new car, for his commitment to Illinois. While he would later refute it, Thomas seemed to confirm this as true, a major violation for the University of Illinois who were finishing up probation from football violations committed a few years prior. Outside of the whether or not the claims made on the tapes were valid, there was a question of legality when it came to recording the call, because the recording was made in secret. This boiled down to where Pearl was when he made the call.In Deon’s state of Illinois, it’s illegal to record a call without the consent of both parties, however in Iowa, where it was later proven Pearl was when he made the call, it is only required that one party consent to a recording before a call is made. Regardless of the legality, many inside and out of the NCAA believed Pearl’s actions to be unethical, something we’ll cover a little deeper in the aftermath. The Scandal This is where things get sticky so prepare for a whole lot of, he said she said. The release of the tapes by Pearl were apparently brought out once again by means of self-preservation. According to Pearl, NCAA investigators approached him over misconduct in the recruitment efforts of Deon Thomas and Pearl in a plea for his own innocence shared what he had recorded. Illinois claimed that this was a targeted effort to dismantle the recruit of a rival team by inviting the NCAA investigator, but a reliable NCAA informant told me that’s most likely untrue as it’s common for these investigations to occur around high profile recruits. The release of these tapes led to a strong counterattack by both Deon and his father. Deon claimed that he had only made the statements about the Illini’s recruiting violations get Pearl of off the phone. He would then later go on to claim it was Pearl himself that had offered the eighty thousand dollars and car, something that Pearl simply denied, stating “it was an effort to discredit the witness”. On top of all that, Deon’s father went on to claim that Pearl had offered to move Deon’s mother to Iowa as part of the deal and had threatened false accusations against his son if he didn’t commit to Iowa. While it is hard to know whether or not any of these accusations are true, one thing remained certain, if Illinois was found guilty of a major violation such as this one it would mean a strong possibility of an NCAA death penalty, being shut down for at least a year, and the firing of Illinois assistant coach Jimmy Collins. The Verdict After passing a lie detector test, in which Deon stated clearly that he had not been offered the money or car by Illinois, the NCAA found Illinois not guilty of the violation, stating the evidence provided was not credible or compelling enough to warrant penalty. However, in a strange twist to the story, the NCAA investigation did uncover several other violations made by the Illinois coaches. Among these was Illinois’ third major violation in a six year span, giving the NCAA cause and reason to charge them with “lack of institutional control” resulting in several recruitment violations and a one year ban on post season play. While things could have been much worse for the University of Illinois, it left a sour taste in the mouths of many Illini fans.The AftermathWhile the penalties we’re powerful, the real aftermath of this scandal was the lasting affect on relationships and reputations. Deon Thomas went on to be the all time leading scorer for University of Illinois and the overall 28th selection in the 1994 draft by the Dallas Mavericks. Although this is true, Deon never actually played a single game in the NBA, rather he went on to play in an Israeli league, a country strongly tied to his nationality. Once there he continued to reject offers for the NBA and go on to become one of the most successful all time American pro’s in a European league. While for most, this would have ended their coaching career, Bruce Pearl actually landed another job. After coach at the University of Southern Indiana, Pearl would land the head coaching job at the University of Wisconsin Milawkee where he would face an old foe: Jimmy Collins.During their four -ear span coaching for opposing teams in the horizon league, neither Pearl nor Collins ever gave the other a post-game handshake. Deon when later asked whether he had forgiven Pearl for the recording went on to state, “it was hard to forgive a snake”. And many among the industry blackballed Pearl from ever becoming part of their coaching staff. College Basketball Analyst Dick Vitale went as far as to call Pearl’s actions “completely unethical” and compared it to “committing career suicide”. However, as you will learn in next week’s episode, this wasn’t the last time Bruce Pearl would be involved in a major violation. ConclusionFor better or for worse, this week is another example of the whistle getting blown on and off the court. Was Pearl wrong in his actions? Did he act in self-interest? Will there ever be a level playing field in an industry with so much money involved? We’ll leave that for you to decide. Career journalist and baseball history author Bill Felber (A Game of Brawl: The Orioles, the Beaneaters, and the Battle for the 1897 Pennant) joins the big show to discuss the most cut-throat pennant race in American baseball history – a multi-level study in contrast that also symbolically set the course of how the modern-day game would ultimately be played. On one side was the original incarnation of the Baltimore Orioles – a charter member of the 1882 American Association who migrated to the National League ten years later (and not genealogically connected to today’s current American League club). Led by eventual baseball Hall of Famers John McGraw, Wee Willie Keeler, and managerial innovator “Foxy” Ned Hanlon (no relation to your humble host?), the original O’s had a reputation as the dirtiest team in baseball – though many of the tactics they employed (e.g., tight pitching, base-stealing, hit-and-run plays, and precise bunting) were simply edgy approaches to the rules that later became strategic staples of the modern game. On the other, the comparatively saintly Boston Beaneaters – part of the longest lineage in baseball history dating back to the earliest days of the professional game and predecessors of today’s Atlanta Braves – and eight-time National League champs over the course of the late 1800s. Boasting five of their own Cooperstown enshrinees – pitcher Kid Nichols, outfielders Hugh Duffy and Billy Hamilton, third baseman Jimmy Collins, and manager Franke Selee – the 1897 Beaneaters were the latest installment of a franchise that largely dominated the NL for most of the 1890s. A hotly contested battle throughout the season, the pursuit of the pennant was the most intensely watched team sporting event in the country’s history to that time, right down to the dramatic final week that climaxed with a decisive three-game series. The effective championship match on the last day of the season saw 30,000+ crazed Boston fans – including a rabid self-appointed supporters group known as the “Royal Rooters” – break down the gates of the 10,000-capacity South End Grounds to watch the Beaneaters grind out a win and bring down baseball’s first and most notorious “evil empire.” PLUS: soap suds on the pitcher’s mound; the Temple Cup; late-Senator Ted Kennedy’s grandfather; the “Baltimore Chop,” and "Nuf Ced" McGreevy! In this episode we will be looking at The Great Transition of The Heart. This transition must take place in the heart of every Born Again believer. This is the heart coming from being submitted unto ignorance to being submitted unto The Knowledge of God. It is: the heart coming in God’s Knowledge (by the work of The Holy Spirit) unto where the soul has been brought in reality (by God Himself) at the moment of New Birth. The soul has been brought unto God Himself (by God Himself) at the moment of New Birth (Exodus 19:1-4). Our main text is Joshua 5:1-9 where there is a “second” circumcision taking place in the children of Israel. This circumcision is initiated and ordered of The LORD Himself. Here is seen the testimony of the cutting away of ignorance from the heart. First there is Reality (the Red Sea), then there is “The Knowledge” of Reality (the crossing of Jordan). First there is New Birth, then the knowledge of the New Birth. We will also be looking at the means by which such a transition takes place in the heart. This is seen in Joshua 3:1-4. For both Reality and The Knowledge of Reality to take place, there necessitates a miracle (the ability of God). For with man it is impossible, but not with God. For with God, all things are possible.
