[44:47] What is Mark most proud of in his entrepreneurial career?   Hiring a Professional Coach Became a Game Changer   Mark told the story of how he started his own business at the young age of 19. Without any prior experience, it ended up failing but it also led him to discover his love for sales which eventually directed him to become a recruiter.    His experience in his first recruitment job made him realize a critical challenge in the recruitment industry at that time: “So the first company I joined there was no training. It was like, or very little. There was a little bit of shadowing of people and like, but pretty much you just like you're in the bullpen and you had to sink or swim and just figure it out by looking at what other people were doing and copying them. But unfortunately, a lot of the people around me weren't very good or didn't know what they were doing either.”   Mark was then headhunted to join a larger recruitment firm of around 200 recruiters. Even though Mark was meeting his target and was in the middle of the leaderboard, he felt that he could still do way more. Mark hired a brilliant coach and this was a game-changer for Mark.    “He helped me double my billings in about 90 days and my manager was like what the heck is going on? So that was such a transformative experience that it kind of planted the seed later for me to decide to become a coach myself.”   Mark's dual role as both a recruiter and coachee laid the groundwork for his discovery of the secret sauce in aiding recruiters and recruitment business owners. For those venturing into recruitment business ownership, Mark's narrative is valuable in recognizing the pivotal role of training and coaching in the growth and scaling of your business. Reflections on the Evolving Landscape of the Recruitment Industry Across Mark's 22-Year Coaching Tenure   Mark also shared how the landscape of recruitment has changed over the last couple of decades that he has been recruiting. He remembers the day when their key focus was on cold calling, networking, and getting referrals. He also recalled his learnings when he lost 80% of his revenue overnight during the 2008-09 recession.    Mark emphasized how embracing digital marketing became a pivotal move, leading to increased success post-recession. This also transitioned his key focus areas for training. As Mark said, “Originally when I was training people, it was how to self-retain, search, how to do business development, how to negotiate, you know how to close offers, all that kind of stuff right. And suddenly people could see what I was doing with marketing, with branding, with email marketing, and they're like, hey, could you help us to do that, because that looks like the way forward, right?”   This recollection underscores the importance of adapting to changing circumstances and highlights the importance of continuous learning and development.   Key Challenges and Lessons Learned   Mark also discussed the key challenges and lessons he had to go through over the years. It's kind of comparable to, for our listeners, when you make a placement and you really have that impact and you change someone's life for the better both the candidate, of course, in a better opportunity, but then the client company also benefits from that talent that you've brought to them.    So the equivalent for us is when we're working with a client and they achieve incredible results whether it's shifting to retained search, whether it's launching a podcast, whether it's hiring a virtual assistant, and then that being such a life-changing thing, game-changing, to free up all that time and be able to accelerate your billing. [51:18] Mike revealed the roadblocks he encountered and his big learnings to date.   Hitting the Ground Running - Making a Successful Transition from a Recruiter to a Recruitment Business Owner   How was Mike able to hit the ground running so fast in his transition from a top recruiter to a recruitment business owner? “I think the biggest thing was a little more strategic, which was the niche that we defined … and the geographical area where I decided to do it.”    Mike's approach was very analytical, studying the industry trends and looking at the cities with the highest growth. This research even influenced where they decided to live. He explained, “I knew that I liked working locally and meeting the companies and the candidates in person because I felt like it gave just a leg up on the rapport and relationship building.” I think this was a smart move. When I was a recruiter running a desk, we always insisted on visiting our clients in person. Aside from building rapport, as Mike also mentioned, meeting up with clients is a “good litmus test of how serious they are about working with you.”   Posting on LinkedIn to Build Your Brand and Develop New Business   Mike is good at cold calling and routinely makes cold calls to both clients and candidates. However, he also leverages LinkedIn as a key component of his business development strategy.   Mike is a firm believer that you can win clients through LinkedIn. You will hear an amazing story about how Mike received an inbound enquiry from a VP of HR at a billion-dollar company because of a story he posted on LinkedIn. That senior executive became a client and gave Mike a lot of repeat business, which might never have happened without that LinkedIn post.    Mike also shared how consistent posting helps build a “continued relationship” with potential leads that you may have a cold called before. Mike puts it this way, “Well, I want to get people to get to know me. So if you want to get people to get to know you, do you think that they're gonna get to know you and feel like they know you better from something that you write or from seeing you talk and looking at you visually? Despite working incredibly hard, I was only an average biller, hitting my sales targets but stuck around the middle of the leader board. Being quite money motivated at the time, I wasn't satisfied with my performance, so I hired a coach to help me maximize my results. He helped me to double my billings in 90 days and I quickly become the top-producer in my team of 8 and climbed to the top 15% of 200 recruiters.    This was such a life-changing experience that it inspired me to become a coach myself, which I consider to be my true calling. Since launching Recruitment Coach in 2001, I've helped more than 10,000 recruiters in 34 countries to maximize performance and increase their billings.   In the course of the interview, I also revealed how the ‘08 recession was a devastating experience. I shared how I came back from the brink of bankruptcy to turn things around by leveraging content marketing.    We also discussed the difference between being self-employed from being a true entrepreneur. After being a solopreneur for many years, I'm finally scaling my business. Is recruitment a numbers game? To say so would be an oversimplification, but there's no denying that data-driven insights can lead to improved performance and profits.    Recruitment is a numerically predictable business. If you want to maximize your billings, it's important to measure both your activity (quantity of effort) and ratios (quality of effort).  We also recommend setting yourself KPIs (Key Performance Indicators) to stay on track and increase the likelihood of achieving your billings goal.   If you're not already tracking your metrics, or if you do not know what numbers and ratios to measure, I am sure you will find value in this episode. By analyzing metrics such as “job order to placement ratio” and “average placement value,” recruiters can identify areas for improvement. The exciting part about knowing your numbers is that small improvements can lead to a big increase in billings with the same or less effort.     Episode Outline and Highlights   [00:32] Why some recruitment business owners are reluctant to measure their metrics. [21:06] The benefit of getting an accountability partner.   Perform a Recruitment Business Health Check   When clients join our Recruitment Coach community, one of the first things we do is a Recruitment Business Health Check. Business owners analyze their desks by looking at their billings, average invoice value, how many interviews to make a placement, how many candidates it takes to get an interview and other significant metrics. The purpose of this is to give you a benchmark of your current performance and allow you to pinpoint the obvious area for improvement.  Whatever your goal is, you can reverse engineer and work backward. Whether your goal is an annual revenue of 500k or 1m, you can figure it out by working on your weekly, monthly, or quarterly milestones. Hence, aside from leading you to your goals, the value of tracking your metrics is to give you the maximum chance of hitting your business goals.   What Should You be Tracking?   You may be wondering, what specific numbers and ratios you should be tracking. Before I lay out a few critical data points, I want to draw an important distinction. There is a difference between the numbers you are tracking and KPIs. People often use those two terms synonymously, but they are not the same thing. I want you to track, absolutely everything. The more data you have, the clearer it will be. However, a KPI - key performance indicator, is something you are going to target yourself on or target your team on. We don't recommend giving yourself or your people too many different targets. Having three KPIs at most that you are constantly focused on is enough. At the same time, having access to all the other data means that you can refer to it as needed and make informed business decisions. Here are some important data points that you should be constantly looking into:   Billings  Number of placements Average placement value (Billings/Number of Placements)  Number of first interviews Number of candidates presented/submitted CV to Interview Ratio Number of new job orders Number of sales conversations with clients Numbers of recruiting conversations with candidates. The list is definitely not exhaustive, but I would encourage you to be on top of the above data points and be able to work out your ratios accordingly.   Tangible Steps to Track Your Metrics    Speaking about the benefit of tracking your KPIs and metrics, where do you start? There are low-tech and high-tech solutions. You can use an old-school whiteboard if you want to create a visual of the data you are tracking. As a Recruitment / Search business owner, you have 2 drivers that can position you to your client: 1st is your Recruitment / Search experience and 2nd is your industry experience. When we talk about a niche, there are 2 elements: The actual niche itself The experience as a Recruitment / Search expert When you have a question about the niche, that question is probably derived from you being uncertain about how you can achieve a million this year in that niche. You're uncertain because of these 2 things: The niche is unstable or Your last 90 days or 6 months results are unstable What comes to your mind is likely... 2 years ago your business was doing well but now your business is at its lowest, it must be the niche. So, you will come up with an answer that maybe we need to change the niche. This is completely cool. HOWEVER, great success is not going on to a new niche. 3 Year Plan For Your Recruitment Business - Steps What is your plan or vision for your recruitment business? What is your goal? Usually when an owner comes to me the first goal is financial. And so it should be. The next is the model of the business. I have shared and explained the things I have seen in the entrepreneurship industry over the last decade. From the successful ones who start from nothing and they build into 7 figure businesses. The traits of the fast movers and the lessons and warning signs on what not to do as a recruitment entrepreneur. Often a business plan will be sent to me. 99.9% of the time these are as useful as a sunscreen in the UK……. I explain what I have seen first hand for businesses who have broken through 7 figures as a one person business. 1. They worked to a plan 30 Days, 90 Days, 1 Year and 3 Years plan 2. They become part of the community. They didn't just ask questions but they also shared - the power of the group is always more powerful than the one 3. They accepted they did not know it all - and that's why they came to us - Do not kill yourself trying to learn what you need to do. Someone's already done it. Learning is a big reason why I manage a group since the team teaches one another. The 4 Plan we operate: 1. A 3-year vision 2. A 1-year tactical plan 3. A 90-day campaign plan 4. Should I Go Into Partnership In My Recruitment Business? What do I do next?” When It comes to the partnership the first thing to do is to view a worst-case scenario. Be aware that things will always change, so start thinking. Mental Health In Recruitment Entrepreneurs - How You Feel - This Is What Is Normal Mental health is the most important thing, this is what I realized over the last 12 years. Moreso again in the last 18 months having worked closely with my members. A healthy mind drives the way we think, the way we verbalise, and the way we act. Thoughts and your mind is your strongest weapon. It's also your biggest enemy. This topic is very important to all Recruitment Search Entrepreneurs out there. It is my hope that some of the entrepreneurs struggling with mental health may find help in this video. Not often we speak about these things openly. Recruitment is tough. Working alone or working from home is tough for a lot. So how do we get through the hard times. How do we sharpen our recruiting entrepreneurial minds? 1. Acceptance. Accept that everything is not always going to be perfect. You will encounter success and also losses. Candidates will go missing. You want to find the trigger so this can be prevented and implement a process so it doesn't keep happening. But accept it has. And fix it. 80% of what the solution ideally would be is good enough to begin. 2. Thousands of people have already gotten to where you want to go before you. Lean into that. It's not as big a task as you think it is. 3. You need to Adapt. You will try something new and you will not succeed on your first try. But that's completely normal. Adapt. 5 Steps forward. 1 back. INPUT PROCESS OUTPUT Do this with your mind. Keep putting good stuff in. Watching positive YouTube videos or reading positive phrases is not the only thing you need to get your mind to work. You need more than that. Daily action. The main thing that will be going to harden you up and get through whatever you're going through is Momentum. That means: 1. Doing things that you don't want to do (cold shower to start the day with…) 2. Knowing that things will not work the first time generally - the successful recruiters I respect are those that get smart is key - work smart - new tactics mean new learning 3. Knowing that someone else doing is better than you are, but you have your own goal - for now. As your progress you will subconsciously set a bigger goal for yourself. So, I created this life for myself. And in this video, I'm going to share with you how I did it. Is Laptop Recruitment possible or is it just a myth? We are in a world whereby pretty much everything is online. This is how Leanne puts it, “There are quite a few different traits that make up a good recruiter. Get your prospect in the LinkedIn network. Work on the campaign, Linkedin Campaign simply means sending three messages. Invite, engagement message and sales message then book into a diary. If this process is done properly, it can add 20+ appointments into your diary. When you run a campaign, your client will do 2 things, check out your website and LinkedIn profile. Make a weekly goal to set actions that work. You can either, increase the volume of leads getting in, or increase the conversion of leads that were getting in. If you have been doing the same thing week after week and the number is still not converting, then you should take it back and ask "why is this campaign not working?". Set a target, use the metrics as you get back to decide if it is working. Then you will decide what you'll gonna change. There's always the three M's. The message, which are the invite message, engagement message, and sales message to get into the diary. The mechanism, the LinkedIn platform, or automation that you are using. Market, who you target that message to. The combination of these three will dictate your outcome. What usually happens is you focus on one thing, and not bringing the three together. Even if you get the best automation but if it doesn't fit the actual market you're sending it to, it is not gonna work. You always need the three. For that to happen, we need to extend ahead of the curve. Secondly, implementing in changing, finally is taking feedback for that change. There are three things to do as entrepreneurs. Firstly, to accept that the recruitment world is changing, a lot of new niches are coming out. Secondly, we need to follow on making a Change. And Lastly, we need to make feedback from that change. Right now our industry is being hit by a massive way. Unfortunately, we are human beings, that's why it is very tough. What I see with every people I talked, it was about our minds creating overwhelmed. Right now there are people on their knees crying, And I feel you, I been there, I have my struggle. You hang in there, when things get rough, you let it wash through you and then you come to another side. There are two ways to deal with this. First, you let it wash through you every day, Give yourself time to grieve. Second, you fake it till you make it. Make the best version of yourself. Make a plan 15 mins a day. It makes you operate as a human being. It will make our head more clearer and when It is clearer we can make rational decisions. We control in a pro-active manner. Always think of Input - Process -Output. You only got a discrete set of time to do a discrete set of activities, make sure that you are doing the priority activities. If you don't give up, you are gonna survive, you're still in the game and then you can grow. What you put in your head, comes out as an action. Get yourself reprogram, be persistent. As weak as you can feel, There's more in there. Because a hundred percent of your bad day, you got through it. You're still here, There's a reason for that. It's either you increase the convertion or increase the number of each step. Every step, There are two M's, Message and Mechanism. If you have a leads in, There's a message you send and a mechanism doing it. That applies to getting Clients and Candidates. When we got campaign automation, It means we consistenly getting inbound responses from client and candidate, that means we were taking money out of the valued piggy bank. What we also need to do, is start to nurture them and putting money back in the piggy bank, so we used nurturing automation. Underneath the campaign automation and the nurture automation, that breaks down a hierarchy. The biggest thing you can do in your recruitment business is to think about what you need right now, and what you need to make it happen? When we talked about your business, always remember that the two types of automation are completely different automation. Automation is gonna save you a hundred thousand hours but only if we scale what we need to scale.
