But when it comes to measurement… what happens when you are measuring the wrong things? Does that lead to doing the wrong things and inaccurate data? Humans will tend to engage anywhere between 30 seconds to 30 minutes on your website. What you want to measure is that engagement. What you want to measure first is what are the engagers engaging with. That can be found by looking at what pages are getting around 1-3 minutes of time on that page. Keep in mind that bots can drop that to below 1 minute if they are the majority of the hits, so don't immediately throw out data as says 1 minute or less. One way is to ask questions. If you add a call to action (think, banner ad) that says “Got Questions? Click Here!” you can be sure that at least some of the page visitors will take you up on that. Another way is to predictively answer questions. We do this with a Decision Tree. This (like the banner ad) gets people to click through. The difference, is they are not forced to give info to get answers. This provides intelligence into their website visits and activity which can be analyzed and utilized by management and/or salespeople. Physicians love a path. An Algorithm. A Decision Tree. We are used to thinking in patterns, in sorting through data to see what fits and what doesn't fit. The path into medicine was also fairly prescribed. So when we are struggling with a decision, one where there isn't a clear path, we can easily get stuck. We might dig into research mode. Or consult with a mentor. But so much of the time, we avoid looking inside, avoid listening to the person most affected by the decision; ourselves. In this episode, I will share an idea about how to move forward when you don't have all of the information that you want, and are searching for the "right" answer.Fair warning, this episode is a bit rough around the edges, and my kids were definitely running up and down the stairs. If delegation is challenging for you right now as a leader, this simple, proven exercise will help. Today's episode is a micro-session with host Jeff Mask, and it's for any leader who has big goals for the year but way too much on their plate to get it all done. It's okay to admit it: to accomplish what you need to accomplish going forward, you're going to need help. You're going to need to delegate. Listen in as Jeff walks us through a simple delegation exercise that can make a huge difference for any leader. The Decision Tree Without meaning to, leaders tend to be bottlenecks. A lot of things have to run through you for approval. Or you have your team coming to you for questions that seem really elementary and self-explanatory. You know you don't actually need to be part of every decision or meeting, but no one is clear on who has ownership of what. People feel disempowered and disenfranchised, because they're constantly coming to you for permission. Jeff came across a very helpful delegation framework while reading Susan Scott's book, Fierce Conversations. One of her employees shared it with her. It's called The Decision Tree. Think of your organization as a tree. Trees have trunks, branches, leaves, and roots. Each decision fits into a category. It's either a leaf decision, a branch decision, a trunk decision, or a root decision. To visualize this framework, imagine 3 columns going left to right and 4 rows going top to bottom. Column 1: Decision Type (leaf, branch, trunk, root) Column 2: Team Member's Role Column 3: Leader's Role When you get clear on what type each decision is, and get clear on each person's role, then it's amazing how you can eliminate bottlenecks, confusion, and frustration. Leaf, Branch, Trunk, or Root? If you pluck a leaf off a tree, does it make much of an impact on the tree? No. A leaf decision is something that doesn't require your approval. Something like setting up a team meeting. You don't need to sign off on it. A branch decision is something a little bigger, like handling a high profile client. The team member can decide it, do it, and just let you know. A trunk decision is a little bigger. Maybe this is something like changing a strategy. The team member can decide what they think, connect with you, get approval from you, then go do it on their own. A root decision is something major, something very impactful to the company. Maybe a core value needs to be changed. A team member can make a recommendation, but you make the ultimate decision as the leader. Implementing this simple exercise is powerful, magical. There are no more bottlenecks. Everything works more quickly. People have autonomy. The leader is relieved. And it's onward and upward to those big goals. This time on Salesforce Trails and Trials, hosts Jon Cline and Erik Yewell talk about admin power in the wrong hands. Plus Slack bot platforms, Miro decision trees, bow ties, gratitude, and holiday lights. Jon Cline has been working in IT since 1998 and is a very curious person. Erik Yewell has been in IT for 23 years and done just about everything you can imagine. They share their wins and worse so you can learn with them. Erik talks about learning Slack bot platforms and automating tasks. You can do it with Heroku and Azure of course, but there are also options for MuleSoft, Workato, and Zapier. Meanwhile Jon learned about using Flow as a validation tool for handoff to Conga document generation. Plus, they both revel in learning anything on YouTube from tying a bow tie (something Jon learned) to changing a car window (something Erik learned about, but decided to leave to the professionals). For this episode's one small thing that can have big consequences, Erik and Jon talk about too many system administrators. In short, admin power in the wrong hands is not a good idea. But you can address this challenge and keep people happy by setting up a delegated administrator to restrict how much access some admins have. What are you grateful for?
