Smart Agency Masterclass with Jason Swenk: Podcast for Digital Marketing Agencies
Do you have a hard time letting go of agency operations and overall control? Have you embraced your role as the visionary and taken a step back from minor tasks? If you haven't, why not? Today's guest realized at one point that autonomy was his personal core value and that his agency would fail unless he prioritized it. This realization led to a new point of view, where he imagines how he would run his agency if he knew nothing about the business. This exercise has greatly helped him detach himself from agency operations and trust the agency can run without him. Tune in for an interesting discussion about autonomy in business, having employees vs. hiring contractors, and the benefits of building a personal brand. Nicholas Kusmich is a digital marketing expert who helps businesses rapidly scale revenue using Facebook Advertising. He's behind the highest campaign ROI's in the world thanks to his “Contextual Congruence”– a proprietary process based on the marriage between direct response marketing and understanding social behavior. He's also the founder of H2H Media Group, a paid media agency that has been helping brands be heard since the onset of Facebook. Nicholas shares his journey of starting his agency in 2008 and how he transitioned from being a one-man show to building a team of autonomous contractors. In this episode, we'll discuss: Strategies vs. tactics to build businesses. The power of personal brand. Putting autonomy first. An exercise to help take yourself out of the equation. Long-term Strategies vs. Tactics as a way to Build Business Back in 2008, Nicholas was told having his own business would require selling an ebook and a course. In order to sell said ebook, he started running ads on Facebook. Once he became good enough, people were contacting him to do these ads for them. Suddenly, he had an agency. Since then, his agency has had the fortune of working with big brands and helping businesses that needed to be heard become brand names. In the beginning, Nicholas admits he was charging way less than he should have, with an initial fee of $500 a month. However, compared with today's landscape where you can get offers from people promising to work for free, it seems far more tamed. As an alternative, to get the attention of your first clients, he suggests being clear on what the fees are from the beginning but offering to only charge them after they see results. It'll allow you to build leverage, get those new clients and not ruin your reputation. Furthermore, you'll get much better results by building your reputation using long-term strategies. Instead of emailing a prospect offering to send them a video, create 10 custom videos that offer value and send them over a certain period. You'll be much more likely to get their attention and start a conversation. For Nicholas, “strategies build business and tactics make sales.” Yet everyone in the business seems to be using tactics. Too many marketers are constantly chasing the latest trends in an attempt to capture attention and make quick sales. To some extent, of course it makes sense to always be aware of new developments and using new technologies. However, the consistency and focus on long-term strategies is what will allow you to build a successful business. Recognizing the Power of Building Your Personal Brand Nick, unintentionally, built the agency's brand around himself and his knowledge. Now he's spent the last few years pushing off the notion that working with his agency means working directly with him. In the beginning, he was very much the button pusher, running the ads himself and taking sales calls. However, he realized he wasn't living the entrepreneurial dream he'd wanted and was burned out and stressed. Learning about Dan Sulllivan's unique ability principal, he realized real growth and development would only come by surrounding himself with people with their own unique abilities. These people would then take over every other tasks outside his specific expertise. Next, it was time to build his brand, but was it better to build his own or the agency brand first? It seems no one can agree on whether it's best to develop your personal brand or agency brand first. But we can all agree on this: personal brands are very powerful. Logan Paul and KSI took out heavy hitters like Coca-Cola not because Prime is the best energy drink in history but because they had really strong personal brands. No one wants to engage with a brand, they want to engage with a human being. Nicholas recognized the value of his personal brand in attracting clients. His unique point of view on acquisition and advertising strategies is what sets his agency apart from others. In essence, your personal brand is something that will stay with you for years to come. Will you also need to build a separate agency brand? Yes, because that's maybe something you'll sell or license down the line while you keep the personal brand you've worked hard to build. Establishing Autonomy as a Core Value in His Agency Nick strongly believes in upholding autonomy as his number one value in all aspects. Going against this, he says, would only bring frustrations. This is why he set out to create a business where he would either not have employees or strictly hire autonomous individuals who don't need to be micromanaged and know how to take initiative. Taking this step felt simultaneously liberating and like he was going against industry standards. He felt like team culture was very important for owners but something that went against his sanity overall. In the beginning, he admits to going too far with this approach, diving so much into autonomy that he ended up being a bad leader. It was one thing to give people space to operate and a very different one to feel disconnected from his team. He had to go back and bridge that gap. In the past, having employees had been a source of pressure. Therefore, he set out to look for specific team members who value autonomy and initiative just as much as he does. This approach has worked out well for him. Of course, working with contractors has its down side but it's what is right for him. It's a vision that a friend of his called “netting up”, which means maintaining his net revenue while working less and having fewer employees. Importantly, Nick always had a vision of building the agency as a lifestyle business. Diving deep into building an agency where he could maintain his autonomy was his way to continue to scale the business on his terms. An Exercise to See the Benefits of Taking Yourself Out of the Equation For Nicholas, many agency owners find it hard to give up full control of their agency's operations and sales because they started the business as a skilled person working by themselves. If you have the skill and do the work, when it comes time to hand that work off chances are you'll think “I can do it better!” An interesting exercise for these cases is to imagine how things would be if you started a business you knew nothing about. In this hypothetical case, you wouldn't build the business around yourself but rather hire great people to execute the business while you come up with strategies in your visionary role. It's an exercise that helps agency owners detach themselves from their business allow them to reach new heights by taking themselves out of the equation. Join us as we engage in an enlightening and insightful discussion with Nicholas Kusmich, delving into the wellspring of wisdom and resilience he brings to his professional endeavors and personal life. We trust our conversation will leave you energized and inspired! Bio: Nicholas Kusmich, Founder of the H2H Media Group, is best known as a Leading Digital Advertising Strategist, and for having the highest ROIs in the industry (up to 30,973.32%). Working with A-List clients, including top thought-leaders, NYT Best Selling Authors, Top Inc 500, and fast-growth companies, he creates advertising campaigns that don't suck and allows you to generate qualified leads without a funnel. A Journey Fueled by a Desire to Help Others For all his life, Nicholas has been driven by a calling to help others and positively impact the world. His journey began with a religious experience during junior high school that significantly shaped his perspective on life and led him into the field of ministry. At nineteen, he was ordained as a minister, started a church, and spent fourteen years as a pastor. However, there were certain things he did not like about traditional religious institutions and he did not want to continue taking a salary from the church as his primary source of income. So he started a side hustle doing internet marketing to cover his expenses. He eventually left the church to work full-time with internet marketing and online advertising. Positioning Yourself as a Category King or Queen If you want to position your business as a category king or queen, you must distinguish it in the market rather than compare it with your competitors' businesses. Nicholas explains that being different can have more power in the market than striving to be better than others. That's why business owners should address their unique customer needs and problems and educate the market to recognize their distinctiveness. Understanding the Why Before Going Online Nicholas explains that not everyone needs an online presence, and business owners should avoid following trends blindly or giving in to marketing pressure. Before they start the process of creating an online presence, business owners must consider whether or not they genuinely need one. They should also understand why they want an online presence and know their desired outcomes. That approach involves asking a series of questions to unearth their true motivation for seeking an online presence. Selecting the Right Partner When selecting the right partner for building an online presence in a competitive digital landscape, Nicholas recommends focusing on the who rather than the how. He suggests that businesses identify individuals or businesses that have been successful in their specific industry and have a proven track record of delivering results. He emphasizes the importance of asking for references from current and past clients to gain insights into working relationships, potential challenges, and overall satisfaction. Positioning in a Crowded Digital World Establishing a strong online presence in today's competitive digital world can be challenging. Nicholas advises business owners to position themselves as an industry leader or category king by offering something unique and different from their competitors. He emphasizes the importance of understanding human behavior and psychology and suggests that businesses should focus on fundamentals rather than being overwhelmed by rapidly changing algorithms and technologies. When crafting their online presence, business owners should always prioritize human interactions and the psychology of their target audience. Educating the Market and Defining Problems Nicholas uses examples like Uber and Netflix to illustrate how businesses can redefine their industries by addressing unmet needs and educating the market. He highlights the power of identifying problems customers may not know about and then offering a solution. That approach involves businesses educating customers about such problems and explaining how their unique offering addresses them. Successful positioning requires business owners to think beyond competing on price or value. Instead, they should focus on delivering a unique and valuable customer experience. Facing Disruption by Creating a New Category By marketing existing problems, businesses can become industry leaders without directly advertising their products or services. Nicholas uses the example of Netflix to emphasize how category kings or queens present an existing problem in a new light, prompting customers to realize previously unaddressed issues. That strategy challenged the status quo and positioned them as innovators. Challenging the Conventional Sales Funnel Nicholas advocates for rethinking marketing strategies and targeting the right audience by presenting unique solutions that resonate with potential customers and challenge conventional marketing wisdom. He questions the effectiveness of traditional sales funnels, explaining that funnels often slow the buying process by attracting seekers of information rather than solution seekers. For that reason, premium prospects and those who value their time when seeking solutions may find funnels unappealing. Authenticity and Community in the Face of Adversity Nicholas shares his experience of evacuating his home during a wildfire in Kelowna. In prioritizing his relationships over material possessions, he found a deeper appreciation for life. He emphasizes the importance of focusing on what truly matters when facing adversity and highlights the power of community and mutual support in times of crisis. Conclusion The unique insights Nicholas shares today challenge traditional marketing approaches and highlight the importance of creating a new category to resonate with those seeking innovation and authenticity in their business strategies. Above all else, understand why all business owners need to learn how to GIVE before asking or offering anything to their clients and that there's no such thing as bad leads, only bad processes. “Facebook can be used to fill the funnel, to nurture people who are not yet ready to buy, to target people who are ready to buy now and need a funnel to go through the process.” -Nicholas Kusmich In this Episode: Delve into the aspects that make internet marketing an effective medium for lead generation and client conversion. What makes the old-school direct response marketing less effective than the 2021 version of direct response marketing. Understand the relevance of merging a social platform with direct response advertising and how to operate individually, bearing in mind the psychology behind these platforms. The number one rule of advertising all business owners need to keep in mind before they go out and sell anything. 2 fundamental things business owners need to realize about social platforms and the 3 keys to make any process work which make up the recipe for great success. We have the great pleasure of speaking to the one and only Nicholas Kusmich today! Nicholas is an entrepreneur who has had tons of experience with Facebook ads and online advertising campaigns. He is joining us to talk about what you, as a business owner, should be doing about your advertising and marketing. He will also explain what is happening currently in the worlds of Facebook and Apple. We hope that you will enjoy our conversation with Nicholas as much as we did! Nicholas Kusmich's bio: Nicholas Kusmich, Founder of the H2H Media Group and the Marketers Council and creator of The Limitless Leads Workshop & Advisory Program + Accelerator Group is best known as a Leading Facebook Advertising Strategist and for having the highest ROIs in the industry (up to 30,973.32%). Working with A-List clients, including top thought-leaders, NYT Best Selling Authors, Top Inc 500, and fast-growth companies, he creates advertising campaigns that don't suck and allow you to scale your business at will. All his information can be found here. In the beginning Nicolas grew up knowing that he wanted to do something with his life. When he was seventeen, he got hired as a youth pastor, and at nineteen, he got ordained and started a church. Nicholas remained a pastor for the next fourteen years, feeling like he was living his life's purpose and thinking he would change the world. He did not want to take a salary from the church, and he needed to support his family, so he decided to start a side-hustle to pay the bills. Internet marketing He knew nothing when he started. He joined many different companies and made a lot of mistakes along the way. That was how he got to know about the world of internet marketing. Books The first book he read advised him to find a product to sell online, so he did that. The next book he read said that he should write a book and sell it as an e-book, so he did. The following book told him to turn his e-book into a course to make even more money, and he did that, too. It was all done under a pen name. Facebook ads Nicolas got introduced to Facebook ads in the early days. Playing around with it, he started to make some money. When he discovered that very few people were profiting from Facebook ads, something clicked. Facebook Consultant He decided to go all-in with the Facebook thing. He became a Facebook consultant and started teaching people how to do it. An agency Then, people started asking him to do it for them. So, he opened an agency. Taking a break He took a break from the church in 2014 but ended up never going back and focusing instead on his newly-formed career. He came to realize that he could meet and help even more people that way. Committed to Facebook Nicholas is still committed to Facebook, the Facebook properties, and figuring out how to get good messages out to the world using the platform. News platforms Forbes Magazine wrote an article about Nicholas on how he transitioned from a pastor to a marketing guru. Then, CNBC News and Yahoo News picked up the article and syndicated it on their platforms. Nicholas Kusmich took a big risk It is a risk to step out on your own, especially if you have a family. Nicholas points out that being an entrepreneur is not easy. It takes a lot of work, and 99% of businesses fail within the first five years. A slow transition Nicolas advises you to make a slow transition. Keep on doing your job while you figure your new business out. Go all-in on your new thing, but don't let go of what will cover you, and pay the bills until your new venture starts to take off. A sense of comfort Feeling a sense of comfort will indicate that the time has come for you to break ties with what you were doing before. Support It helps to have the support of your spouse and family and have them believe in you when you step out on your own. Nicholas Kusmich's advice regarding Facebook ads Nicholas advises people not to use Facebook ads unless they have to. Advertising is expensive. It is a risky endeavor because you are spending money without knowing if that money will return for you. Direct response advertising Direct response advertising is when you put something out with a direct call to action for someone to do something, and you can track it. Gorilla marketing For people getting started, Nicolas suggests doing gorilla marketing rather than paid advertising. Gorilla marketing is about actively tapping into your network, calling people on the phone, building relationships, and drumming up business in an old-school way. Although it is hard work, it is a way to see if you can generate business without spending any money first. It will also give you a chance to figure out your processes. The right time You can continue building referral networks until you feel ready to scale. That would be the right time to start doing advertising. Start advertising only when your processes are in place, and you are ready to grow your business. Avoid burnout To avoid overworking and burning out, business owners should be asking who can do things in a profitable way for them, rather than asking how to do those things. Get involved Business owners should get involved with their advertising to some degree because they know their business and their clients better than anyone else. Providing valuable data for your marketing As the business owner, you can provide all the necessary data to either a salaried and dedicated employee from within your company or a skilled external expert with tons of experience, who will then do all your marketing for you. Some advice Nicholas generally advises people who are getting started to hire a company to run their ads and do their marketing for them, initially, with the intention to transition, at some point, to doing all of their marketing and advertising internally. Things you need to look for in a marketer Do they have experience in your specific space? Do they have any kind of guarantee that they will give you a good experience? Are they endorsed and referred by people you trust? Privacy Facebook has always been under the microscope regarding issues of privacy. Remember, if you are using any free social media platform, you will not have any privacy. Why Facebook is such a good advertising platform Facebook is a good advertising platform because it is continuously tracking people's behavior and collecting their data. That helps you to target the specific people that you want to reach. Apple Facebook and Apple are having an issue. Apple realized how much power Facebook has. So, they decided to stop allowing Facebook to track the people using Apple devices. Some things you need to know about using Facebook as a platform There is no other platform like Facebook when it comes to targeting specific people in specific areas. The entire revenue source of Facebook comes from advertising. So if their advertising revenue ever gets threatened, they will either fight back or make the necessary adjustments. The best platforms Nicholas firmly believes that there are no better platforms on the planet than Facebook and Instagram. A rollercoaster If you choose to advertise on Facebook (or Google or YouTube), be ready for a rollercoaster ride because things keep changing. No more privacy People need to realize that privacy is a thing of the past. Although that can be hurtful or harmful, those platforms can be helpful tools if you try not to be upset by the lack of privacy and accept them for what they are. Nicholas Kusmich's thoughts on self-care It is honorable to put others before yourself. However, that is not the healthiest thing to do, according to Nicholas. You need to take care of yourself first, or else you might not be in a position to help anyone else. I’m really excited about our guest that we have on today. You’re going to learn some really important tips from him. I met Nicholas Kusmich last June of 2016 at an event. The host of the event was very excited that this man was going to come. I didn’t know his name but I heard that he was some kind of a demigod as it relates to Facebook advertising. The host, Pete Vargas, who has been on the show before, was super excited that Nicholas was going to be joining us. I remember I wrote back to my marketing team, which includes my son and my son-in-law and then some great employees. I said, “Somebody is coming. Some guy named Nicholas Kusmich.” They’re like, “Oh my gosh. Are you serious? I follow everything he does. This guy’s amazing. He’s a miracle.” He gets there to the event and we meet. I remember him saying at dinner, we were sitting on this deck looking out over Colorado Springs. I said, “Do you do a lot of speaking?” He said, “No. Actually, I really don’t. I was excited to come here because I spend most of my time staring at my computer screen working for my clients.” He got up and he gave his talk the next day. He blew the whole room just out of the water. There were a lot of great speakers, but there was something, at least for me, that Nicholas, he had a tone that was both inspiring, educational and super applicable for anybody who has a brain to do marketing, which isn’t me, but thankfully I know people. I’ve been watching him as he’s been doing things since June. We were finally together a couple of weeks ago in San Diego. I said, “Do you have time? He said, “Yes.” I want to welcome to the show the founder and the president of H2H Media, NicholasKusmich.com, and I’d like to say it’s a burgeoning friendship that I have with Nicholas Kusmich. Nicholas Kusmich is the world's leading Facebook advertising strategist, Founder of H2H Media Group and the League Of Extraordinary Marketers and creator of The Art Of Lead Generation. Nicholas is using his unique ability to understand behavior to create advertising strategies that leverage social platforms. The most important question you should ask before advertising, but probably aren't, is do I have a Predictable Profit Process in place that makes it worthy enough to go to Facebook and drive traffic? More eyes will not always equal more sales. Media platforms like Facebook are accelerators. In order for Facebook to be a game changer for you, you must know exactly what a lead is worth to you and how many web visitors become clients in a predictable fashion. Otherwise, Facebook ads will be your downfall. “Facebook is the eyeball store.” How do you develop a Predictable Profit Process? Who are you trying to serve? The business should not revolve around you or your product, but rather the marketplace you are trying to serve. In order to build a sustainable system, you need to identify the specific steps that prospects take before they become an actual client or customer. Be very specific. Pareto had the 80/20 principle, but that doesn't work in social media marketing. Nicholas takes it a step further with the 4 percent rule. Building on Pareto's 80/20 rule, take 20 percent of the 20 percent, which represents 4 percent. The end result is the exact population of the marketplace you are attempting to serve. Get clear on their problems, needs and fears. Learn their four forces: Fears, Frustrations, Wants and Aspirations. Articulate how your product or service gets them closer to where they want to go or solves one of those four forces. Then ask what are the one, two or three conversion events you can put in front of them that will move them from prospect to client. Begin to drive a small number of people there to see if it converts. Track how many people convert for every 100 people who see it. If you know how much each visitor is worth to you, then you now have the magic metric and now have a Predictable Profit Process. Understand that Facebook is not a commerce-driven platform – it is a socially-driven platform. You can not sell directly on Facebook. There always needs to be an intermediary step. “The worst thing you can do on a social platform is bring commercial intent to it.” Nicholas doesn't follow the rules of traditional advertising copy. The one thing that causes people to buy from you and not your competitors is resonance. They have to know, like and trust you. Good communication is when your ideal prospect or customer feels understood by you. If you are not connecting on an emotional level, your copy will not be well received. Nicholas developed the Look, Hook and Took approach to writing copy. Look. The most important step a marketer can take with their Facebook ad is with their image, especially in an attention deficit world. Find images that provoke an emotion through story. Hook. It is important is build rapport. A fundamental strategy to build rapport is a methodology called feel, felt, found: I understand where you are coming from. I have experienced this emotion too and I overcame it when I found _______. Took. In every ad, there must be a very clear Call to Action. The language used should be simple, but direct. For example, I want to give this to you. Click here to download, watch, etc. “In today's world, the currency that creates transactions is connection.” If you want to take the next step towards building a marketing strategy that resonates with your audience and has a huge impact, then check out Nicholas' Behind Closed Doors workshop.
