Liam Martin, who co-founded and runs Timedoctor and Staff.com, is an avid proponent of remote work and co-organizer of the Running Remote conference. Liam draws on much personal experience learning the asynchronous mindset and optimizing designing processes to enable “deep work” by distributed teams. For the new book he co-authored, Running Remote, Liam researched how remote pioneers built their businesses. Is this an opportunity for ChatGPT?   [32:23] The number one reason companies failed to become fully (90%) asynchronous.   [33:40] The system needs to become the manager then managers can focus on people.   [34:34] Weekly iterations are ideal, biweekly at the most.   [36:08] Liam's book “Running Remote” is “Deep Work” (by Cal Newport) for organizations—emphasizing people working independently.   [38:17] Most asynchronous—remote first—organizations Liam spoke with for the book target ~10% of synchronous communication per day.   [39:12] Synchronous communication for fully-remote and hybrid organizations is currently probably around 40-50%, which is too high to be effective.   [40:32] Liam believes that synchronous may allow better communication and development of ideas in the startup phase, but asynchronous management is much more effective to scale a company.   [42:19] 13% of all remote workers are customer support reps. Sean: With your 130 employees. You've got leaders there, some senior, some associates. I wonder, how do you try to make sure that they're growing, that they're learning new things, or for your leaders at least, how are you encouraging them to grow in their leadership? Read some leadership books, listen to these podcasts, or get some mentors to help them out. Rob: Yeah, that's a really good point. There is a book that I've been sending to some of the leaders, which is called How to Be a Great Manager. Very simple title, and it's part of a system called EOS, which is 'entrepreneurs operating system.' And so we're using that in our business, and that's like a system or a structure for your business. It's like an operating manual because what happens is you just run your business anyway or anyhow, there's no set way of doing things. Then that lack of structure is not very effective. So this EOS provides that structure and it provides like a meeting structure, like how should you run meetings? It provides a structure for how you're setting goals, how you sitting these when they call them rock tasks, but they're basically goals that you're setting for the year, for the quarter. You're doing this in a specific way and then you're training your team on how to do that as well. So you implement that same structure throughout the company and that becomes a very powerful way to run your business. So that works for any kind of business as well, not just tech businesses. Sean: Got it. And is this a resource that people could get online? Rob: Yeah, you can actually research EOS. It's something you don't necessarily need to pay for. You can just get one of the books and do it. They also have facilitators who help you out to implement it for yourself, but it's something you can just read about and do yourself. It's not that complicated, but it's having a way of doing things that's important, right? And then training your team in and what is the way that we do things and then having a certain structure around your company, like meeting rhythm is really important, having certain types of meetings that you do regularly and how are those meetings run? How do you make them efficient? That's really powerful. And then how do you delegate the responsibility in your company? Who's accountable for each area? That's part of this structure is having not just an org chart where you see like a traditional chart, but it actually shows you each person as they're accountable for what are they doing and making sure that each area of the company is handled by someone. Sean: How well were you influenced by this book? How much of it did you adopt Time Doctor, and how you're leading and managing the company? Rob: I'd say we're probably at about 70%, 60%, 70% adopting what they're doing, or I'd like to do it a bit more. From an individual standpoint, it's easy for a lot of us to see the appeal of working remotely; you can work from home, from the coffee shop, on the road or even in the air. But when it comes to working as a team, remote work can pose a few extra challenges. This week's guest is here to talk to us about how you can build a great remote team, keep them productive and accountable, and retain great talent while scaling up. Rob Rawson is something of an expert when it comes to remote work; he runs TimeDoctor and Staff, two services for managing remote teams. Oh, and right now, he oversees a team of over 80 employees in 28 countries, every single one of them working remotely. The Problem Working remotely solves a lot of problems for employees: it cuts out unwanted commutes, gives you freedom to travel, and lets you work in your own space and under your own dress code. But working with and for a group of people you’ve met a handful of times, if ever, can be isolating. Done badly, remote working can seriously hinder communication, which leads to unaccountable workers, unclear instructions, lacklustre deliverables, and all manner of other issues. That said, Rob really believes in the power of remote teams, and swears by the ability to recruit top talent regardless of country of origin. He knew he wanted to break free from his office and his commute, and he knew others did too—so he developed software to do just that. TimeDoctor is a SaaS (Software as a Service) tool that helps employers monitor, schedule and bill for their remote workers’ time, and it also helps employees stay focused and track their own time. Rob designed it specifically to fill the gap in accountability that workers often lose when they move to working from home. While TimeDoctor is largely aimed at small remote teams and agencies, Rob’s other project, Staff, is a similar tool for enterprise-level clients managing large-scale remote workforces, especially offshore, and it comes with plenty of metrics for tracking productivity. Recruiting Remotely Rob says finding the right talent is crucial for building a remote team, and while it can pose some unique challenges, being open to remote workers means you’re accessing a much broader pool of talent. Limiting yourself to just local candidates can mean you’re not really finding the best person for the job, just the nearest one. He stresses that you need to pull in as broad a pool of candidates as possible, and then start filtering it down. Finding the right person for the job can be like finding a needle in a haystack, he says, but with the entire world of talent at your fingertips it can be more than worthwhile. Testing for the right skills is a key part of Rob’s recruitment process, and he recommends filtering out early rounds of candidates with short, unpaid test work before evaluating successful applicants with paid test projects or contract work. For developer candidates, Rob’s a fan of HackerRank. Sites for Sourcing Talent: StackOverflow.com (for developers—pricey, but great!) OnlineJobs.ph (for Filipino remote workers!) Remote.com (AI-enhanced remote job board!) UpWork.com (for freelancers—but you need to pay through their platform or pay a fee!) Angel.co (an online haven for startup jobs!) Offshore Opportunities Rob is a big believer in building remote teams offshore, and he says they can be a great way to scale up your operations—and not just because the wages are often cheaper, either. A lot of Rob’s team members are in the Philippines, where the ability to work remotely is more and more sought after by workers sick of commutes into major cities that are often more than two hours each way. While finding talent with the necessary language skills and cultural fit overseas can be tough, Rob says it’s not only doable, but also hugely rewarding. “This is a huge competitive advantage when you've got it right,” he says, so it’s worth taking the time to recruit the right people no matter where they hail from. Overcommunication is Key One of the downsides to not working out of an office is that, well, you don’t see your coworkers at the office. Rob says a lot of employers are so used to managing their teams by casual hallway run-ins or cubicle drive-bys that when their staff aren’t physically present, they practically stop communicating altogether. Recreating that same in-person feel to remote-team communication can make all the difference, Rob says, even if it can seem like overkill at times. He emphasizes the importance of regular, structured communication amongst the team, as well as using video on calls as often as possible. This helps keep people on-track, focused and in touch with each other, so that they know who they’re accountable to: other people, not just names they know from email signatures. Maintaining Accountability Rob’s remote management software, like Upwork and some other time-tracking tools, comes with the option to take screenshots of employees’ work (or non-work, as the case may be) while they’re on the clock, as well as other surveillance measures like chat usage and breaktime monitoring. These can be especially useful, he says, in managing large remote teams where it isn’t always easy to tell where gaps in productivity are coming from—although he says the company is looking into producing more “employee-friendly” versions of the software that foster accountability without coming across as invasive or micromanaging. He also notes, though, that remote workers can also use screenshots and stats as positive proof that they are, in fact, doing the work they say they are; this can be a powerful tool especially for workers who run into issues and rack up more time than expected, so they can always prove that they were in fact working and not slacking. Making the Leap While remote work comes with its share of challenges, it’s clear that for Rob, the pros far outweigh the cons—and he’s working on engineering out most of the cons, anyway. He really encourages anyone considering building a remote team to go for it, and he has some resources available on his blog to help them get started. About our Guest: Liam Martin is the co-founder and CMO of Staff.com and TimeDoctor.com. From being a part of the academe, Liam moved on to building an online tutoring service. Along the way, he picked up some business tricks and built Staff.com and Time Doctor with his co-founder, Rob Rawson. His companies help other organizations make the most of their time. Liam's SaaS Business Success Essentials Liam's Background He started as a lecturer at McGill University, but was unsatisfied and received little pay. He then started an online tutoring service on Skype. It eventually grew to have 200 tutors but reached a “pain point.” He found that he had too many tutors who are inefficient with time management. He then built Time Doctor with Rob Rawson. Staff.com and Time Doctor are time analytics applications that allow you to track the time spent by a remote team for increased productivity. Staff is enterprise-based, while Time Doctor is geared toward small businesses. Avoiding Churn and Going Too Big, Too Fast Churn is the rate at which customers leave the service. Pay attention to it, and avoid it at all costs. Avoid going too big and too fast. Focus on sustainability in the long run. A lot of people in Silicon Valley have FOMO (Fear of Missing Out). They tend to jump on the train of revenue without looking out for the long term. This is bad practice. It's not how much you make; it's how much you keep. The Temptation of Venture Capital Venture capitalists raise money and invest them in companies. You show them your business, and they decide if they want to invest in you. This is useful if you want exponential growth in your company up to tenfold. Otherwise, you should avoid the temptation of accepting venture capital. This is not economical. You'll become a “zombie company.” Your company will struggle to grow and no one will want to buy you if you decide to sell out. Instead, focus on what's founder-friendly, company-friendly, and what's best for the employees. Expanding an Effective Team You need operational procedures to scale your team up. Document your procedures, so there's more than one employee who knows how to do something. Make what few people can do doable by anyone else. Provide video walkthroughs and hyperlinks so that instructions are straightforward. This document should evolve with the team and the company. Liam shares this quote by Napoleon: “Orders shouldn't be easy to understand, they should be impossible to misunderstand.” Remember that success is built on people and not just one individual. The SaaS Business Model: Software as a Service This model provides the software as a subscription. The customer pays a small recurring fee that allows them to continue using the service. The provider, on the other hand, has an active team that continually improves the software. In the long run, this is cheaper and better for the customer. The SaaS is a powerful business model that's quickly taking over. You can build one with a far smaller capital and a smaller team. Liam's Habits to Success Have the discipline to put in work every day. Measure your productivity. Time management is a critical skill that separates the successful from the unsuccessful. Todays guest entrepreneur joining us on the join up dots podcast interview is someone that can make us both physically better, and professionally too. With a degree in medicine and three years under his belt working in an Australian hospital,he knows a thing or two about injuries and the like. But unusually for a Doctor, this career success which for many is a choice for life, was not his only focus. As whilst performing his medical roles, he was eagerly researching and developing quite a few internet businesses, developing content which he modestly claims as “Failed or moderately successful” start ups and having the freedom to create career success away from medicine. An online mapping site, a myspace profiling site, a divorce website, a limousine directory, various travel websites, a satellite TV comparison site, created and sold various ebooks, He created and sold various types of software, online advertising agency, online search engine optimization agency and even a site designed to train individuals to improve their lie detection skills! But he still managed to earning nearly $1,000,000 in a year from a bedroom in his parents house, from affiliate marketing, which to me sounds very successful! But he really came to the fore when back in 2012 he created Time Doctor, a way to manage your staffs time, if in his case he was eager for them to work more remotely than they had previously. After all how do you  know that they aren't sitting watching Harry Potter 27, when actually they should be head down working? And so he took the leap of faith and found the motivation to really build a business that he could call his own. Now with the success of this under his belt, he increased his portfolio of “Successful start ups” with the creation of Staff.com which is a global online platform for recruitment. So what does he do when he isn't working? Does he use the Time Doctor software himself? And what is this nasty rash that I have developed recently? So many questions I need to ask the one and only Time Doctor himself…the online productivity entrepreneur Mr Rob Rawson.
