Welcome back to Business Unfiltered with Mercer and Jeff Sauer today's topic is Time Tracking and Team Management 0:00: Time tracking for teams, pros and cons. Mercer thinks time tracking for a team involves using tools like Time Doctor or Harvest to measure time spent on tasks. Jeff does not use time tracking for his team, preferring to trust his team members instead. Jeff prioritizes trust and productivity in his management style, but acknowledges the limitations of not tracking time. Mercer shared their experience with time tracking in the past, but found it challenging to maintain and eventually stopped using it. He emphasized the importance of balancing trust and oversight in managing a team. 4:57: Time tracking for employees and contractors. Mercer: Time tracking is important, but it's not always necessary for every team member, especially contractors. Jeff: Contractors should be given more autonomy and respect, and their work should be evaluated based on performance rather than time tracking. Jeff emphasizes the importance of tracking time for contractors to avoid tax issues and ensure they are doing contract work, not employee work. Sauer asks full-time employees to conduct a time audit to understand how they spend their time, bucketing it into strategic, tactical, and management areas, to optimize their work processes. 10:03: Time management and productivity for businesses. Mercer: Time audits help identify if roles are performing tasks correctly, and if clients are using time effectively. Team members should spend time on activities that energize them, not just tasks they enjoy occasionally. Regular time audits can help identify issues with client setup and team management, leading to better profitability and productivity. Team members can take on too much work without realizing it, leading to burnout or inefficiency. Jeff : Time tracking is essential for service-based businesses to determine profitability and identify unprofitable clients. 15:22: Time tracking, meeting productivity, and investing in employees. Jeff struggles with balancing investing time and resources in people with the potential return on investment for his business. He has fallen into the trap of over-training and under-charging clients, leading him to question whether he is costing himself money by investing in people. Mercer believes that managing meetings is a curse, as they always see team members as their potential future selves, which can lead to pushing them harder than necessary. He calculates the cost of meetings by dividing team members' salaries by their hourly rates and adding that total, including their own, to determine if the result justifies the time spent in meetings. 19:37: Using time tracking to improve business efficiency. Mercer uses time tracking to identify inefficiencies in meetings and make them more efficient. The team uses time tracking to avoid overloading their schedules and ensure they have wiggle room for unexpected tasks. Mercer uses time tracking to help employees self-manage, inputting estimated time spent on tasks and adjusting based on accuracy. Jeff says time tracking provides common sense guard, allowing for visibility into employee time classification and spending, without micromanaging. 23:07: Time tracking for profitability in a marketing agency. Jeff explains how his agency used a billable hour system to track client work and employee productivity. The agency faced challenges when implementing a fixed project price model, as employees were not meeting their hourly targets. Time tracking is necessary for businesses to allocate time spent on tasks and ensure profitability. 26:55: Time tracking for business operations. Mercer suggests tracking time to understand where team members are spending their time and identify areas for improvement. Jeff agrees, emphasizing the importance of tracking time even if it's not initially desired, and choosing the appropriate level of granularity. Jeff discusses time tracking options for businesses, from lightweight to more complex systems.

  Despite the excellent salary he was receiving through his medical practice, Pranay realized that if he wanted to give the life he wanted for his family, he wouldn't be able to get it by working for the next 30 to 40 years. He knew he had to do something else and picked real estate. So, he bought his first four-unit multifamily. It was doing pretty well, and he thought he would buy one a year and retire in ten years. But after his first one, he spent hours looking for his next one. It took so much effort that he thought he should have just been working, making a good salary, and picking up extra shifts. This situation led him to real estate syndication, which allows him to invest passively, where he gets 98% of the benefit with 2-5% of the work. He just wrote a book by the same name about why everyone got remote work wrong during the pandemic and he's here today to help us figure out how to run a successful remote company “Identify whether you are an entrepreneur or not… We talked about that before. What that means is you are someone who can't work someone else because you don't want to get dominated by someone else's rules – you want to make your own. If you are in that state you are an entrepreneur. And then make failure as quick and as easy as humanly possible. That's what I would do, whatever the idea is. The ideas may be bad, you are actually probably going to have to go through three or four ideas before you come up with one that actually gets you some traction but that is the journey. And to get very tactical actually ,I would do this for about three years. If you can't make any money within three years, stop, something is either wrong with your ideas, your execution or yourself. For generations, workers have been punished by corporate bosses for watching the clock. But now, the corporate clock is watching workers! Called “digital productivity monitoring,” this surveillance is done by an integrated computer system including a real-time clock, camera, keyboard tracker, and algorithms to provide a second-by-second record of what each employee is doing. Jeff Bezos, boss of Amazon, pioneered use of this ticking electronic eye in his monstrous warehouses, forcing hapless, low-paid “pickers” to sprint down cavernous stacks of consumer stuff to fill online orders, pronto – beat the clock, or be fired. Terrific policy! exclaimed taskmasters at hospital chains, banks, tech giants, newspapers, colleges, and other outfits employing millions of mid-level professionals. So, they've been installing these unblinking digital snoops to watch their employees, even timing their bathroom breaks and constantly eying each one's pace of work. They've plugged in new software with such Orwellian names as WorkSmart and Time Doctor to count worker's keystrokes and to snap pictures every 10 minutes of workers' faces and screens, recording all on digital scoreboards. You are paid only for the minutes the computers “see” you in action. Bosses hail the electronic minders as “Fitbits” of productivity, spurring workers to keep noses to the grindstone, and also to instill workplace honesty. Only... the whole scheme is dishonest. No employee's worthiness can be measured in keystrokes and 10-minute snapshots! What about thinking, conferring with colleagues, listening to customers, etc.? No – zero “productivity points” are awarded for that work. For example, the New York Times reports that the multibillion-dollar United Health Group marks its drug-addiction therapists “idle” if they are conversing off-line with patients, leaving their keyboards inactive. Employees call this digital management “demoralizing,” “toxic,” and “just wrong.” But corporate investors are pouring billions into it. Which group do you trust to shape America's workplace?

However, it is the metrics to measure productivity which has been changing with the move to hybrid and remote work. Liam shares how asynchronous companies, which have adopted an “unmanagement” style, maintain productivity with less management within a digital environment. Asynchronous organizations are more productive working remotely Liam: "These organizations which I'm calling asynchronous companies, which is a concept which is the ability to be able to manage people without simultaneously interacting with them, I discovered that their managerial layer is about 50% thinner than their on-premise counterparts. So there are more people doing work in asynchronous organizations than there are people managing people doing work in asynchronous organizations."  The nature of collaboration is different in asynchronous organizations Liam: "The only tickets that stay up there are the EQ issues or the soft issues. Generally, they are, Andy's got a problem with Liam and we need to be able to solve it, because Andy feels like Liam is pushing in on his departmental requirements or what he's responsible for and Liam doesn't agree and we need to be able to work that out. So those human components is what the vast majority of our synchronous time is reserved for."
