Larry Robertson returns to the podcast for this episode to talk about his new book and way of thinking about leadership, Rebel Leadership. He and Charlie talk about why the times we are living in now will be the norm for the century, the upshot of this uncertainty, why future proofing is inevitably going to be a no-win scenario, and how we can thrive despite difficulties of the work ahead. We all have the capability of leadership within us, and today's conversation will inspire listeners to step into it. Key Takeaways:[2:50] - Rebel and leadership are both terms that people are simultaneously attracted to and repelled by; however, the best aspect of both is how we can thrive in these uncertain times. Rebels are innovative, open, experimental, and adaptable. On the leadership side, the best leaders create an environment where everyone can lead in their own way. [8:25] - As we move forward in a VUCA (volatile, uncertain, complex, and ambiguous) world, we will experience risk in one of two ways: conventional risk and storm-surge risk. We are experiencing both more often and more simultaneously than the human race has before. [12:50] - Rather than trying to contain the uncertainty, we have to prepare for and learn to live in that uncertainty. Larry talks about structure in organizations and our own preparedness, and using that structure as support for your larger purpose. This VUCA world is an opportunity to create a new normal.[16:30] - Larry and Charlie talk about the idea of future proofing, and how it can be dangerous to focus on future proofing, because it doesn't allow you to see opportunities in the middle of difficult times. Future readiness recognizes that we have to continually adapt.[19:35] - This new book is kind of an evolution out of Larry's previous two books, focusing on how we lead out of our ideas into something bigger, and how leadership has changed. He combined four ideas to make this book: a sense of incompleteness, time relevance of uncertain times, looking for something new in leadership, and identifying patterns of success for people leading in uncertain times. [26:30] - The people that are creating value and impact are engaging and re-engaging in the creative process to not only materialize their best work, but also evaluate what that means, especially over time. Moving on this continuum can make it easier to get started on the next part of your body of work.[30:10] - When advancing on our next body of work, it's important to dig deep into what people have thought along the way, what went well and what went poorly, and what kept them on the path through the ups and downs. The back and forth of digging and advancing is part of the mix all the time. [33:35] - Larry talks about his interview process. With a broader audience, the more revelatory it is. If you can broaden out the spaces that you're serving, you're going to start to see patterns emerge. These patterns become lessons that can transfer.[41:00] - A key thing about interviews is that we often think we need better answers, but in reality we need better questions, and the willingness to engage with them in a way that fits the question. [45:20] - Another thing to recognize is that during this interview and exploration process, we may not always get closure on a question or idea. Recognizing the power in the idea of accepting the incomplete, we have to begin to apply it across the board, not just to isolated experiences. [47:00] - Each of the five insights explored in the book are helpful and powerful, but what they do in combination surprised Larry the most. The interconnection became so important, and as he realized the power, he was able to emphasize that for readers.[51:55] - As Charlie is writing his new book, Work Ways, this same interconnection becomes important as we examine how making changes in one aspect of work will affect everything else, especially in the times we live in today as we transition back to the workplace. The reality of the uncertainty around us is that it is real, but it is also necessary. Uncertainty is how we stay curious and advance ourselves.[1:01:25] - Larry's challenge for listeners is to think about leadership differently; it's not leadership in the traditional way we have thought about it, but an inherent capacity in all of us. Leo Bottary has written three books including The Power Of Peers, What Anyone Can Do, and Peernovation. That last one is in the process of being published. Larry Robertson, author of two award-winning books, joins Charlie on the show today to talk about growth, creative edges, play, uncertainty, and how our relationship with our work changes the longer we do it. This episode is a bit of an extension of a post Larry wrote for Productive Flourishing. Key Takeaways: [2:12] - What do we do when we come up to a growth edge when we’re out in creative exploration? When the curiosity and wonder stops fueling you, you can get stuck because you’re afraid or don’t know how to move forward. Larry is going to share his three growth-oriented ways to tackle this, and give some examples at different levels. [3:45] - There is always going to be an edge between what you know, and what you will soon know. What’s interesting about those places is that we’re drawn to them - whether there’s something more we’d like to know, or there’s something more we can do better or do differently. Larry suggests that we may be fearful as we approach these edges because we feel that once we cross over the edge we’ll have to understand everything right away, or we’ll have to take a giant leap into something new. It is okay to make it a habit rather than a solution, as you continue to cross and work toward new edges. [6:25] - It is important to recognize and understand that we can still push the edge while investing the time to become masterful at something. It’s not an either/or action - these are things you can do simultaneously. Additionally, you can grow your edges outwards to include new fields, or grow your edges deeper into a field you’re already invested in. [8:45] - Oftentimes we may feel like our environment is putting us in a position that we either have to be in control, or we have to be creative. The irony is that we’re always both; the balance is different for each person, and for each person it’s different at different times. Having “certainty anchors” can ground you to the certain parts of your life as your explore the unknown edges. [12:30] - How do you approach the edge between the known and unknown, and what do we do once we get there? Some different ideas include starting from your anchor to explore something new, asking questions to figure out how to explore something new or going off the edge, and exploring new territory with those certainty anchors that remind you where you’re headed and why you’re heading there. [14:28] - Charlie adds a fourth piece: a mindset piece. When we are exploring edges, it’s okay that we don’t know, and we have to be comfortable with not being competent at some points. This gives us the freedom to stumble as we’re moving forward, without worrying about the consequences. Larry talks about “lucky people” and how they approach these edges with a sense of playfulness. [19:32] - Charlie shares an example in his own life about joining the board at Social Ventures Partners. Many people think they are going to regret the decisions they make or the things they do, but more often than not, people regret the times they could’ve explored the edge and did not. Larry shares the examples of Larry Bird and Magic Johnson and how they used this philosophy during their basketball careers and their pursuits after. [24:18] - Charlie reflects on his stories since he resigned from the military, and how this has affected his strategic plays - they are more long-term rather than quick, in-the-moment decisions. Once you get to a certain point, most of your adventure is long-term creative and social exploration. [26:45] - Many of us start in a scenario where we’re “young” - whether that be in age or in our career. Whenever we’re young at something, we tend to see things in a shorter way, so our targets are about the most immediate success we can define. We lack the experience that comes from spending more time in something. Larry relates this to his changing role as a parent as his son gets ready to go to college. How we mature as thinkers and doers changes the game, but it’s a good thing. [32:15] - In many careers, when you’re new, you’re fueled by the curiosity and passion of doing the process. After you’ve explored the easy wins, there’s a deeper level of mastery to achieve. There’s always going to be the edge of what’s familiar and what’s unfamiliar. [34:12] - When what we are doing becomes an ongoing excuse, rather than something that fulfills you, it may be an indicator that we have arrived at an edge. In these instances, we must shift forward and look at things in a different way to see how we can expand on it or beyond it. This is when we have to pursue questions to find out what we haven’t yet discovered. This is our “fit sense.” [36:52] - There are also “depth check” questions we can ask ourselves - are we looking at it too deep or too shallow, or is there somewhere in between that we need to be exploring? There is such a range of questions you can ask, because at the end of the day, it’s about an inquiry mindset that keeps asking. [39:45] - We can get into a rut where we ask questions that are too deep, based on wrong signals. [42:00] - In our fields, when we switch mediums or presentation styles we might feel like it’s super hard. On one hand, we crave doing something novel, but on the other hand, we fear not being good at something. However, it’s okay to find out you’re not good at something. We start to think of our total way of doing as our certainty anchor, rather than a few important things to latch on to. All of us get caught in these places where we think we’re being open-minded, when what we really need to do is go a little bit further and be open in a broader sense so we’re not anchored down in a negative way. [46:33] - The 3 Growth-Oriented Ways to Explore Your Creative Edge: 1) Choice: In everything we do, there is a choice - even within your pre-existing patterns. There is power in this choice. 2) Reaction: When we get results back from making our choice, how do we react to it and why? 3) Improvisation: When we get to the edge, we’re going to have to change the way we do things in some way. If we remember that we have the choice, and that we can consciously react rather than having a knee-jerk reaction, and realize that we will have to improvise, we actually make ourselves more powerful as we move toward new things. [49:40] - Not choosing is itself a choice. We have a tendency to think that anything different than the status quo is a choice we have to make. But maintaining the status quo is also a choice. We can choose to remain on the comfortable side of control, or we can choose to do something different. Compare the positives and negatives of each choice to the other. When we learn to do that, we see that we’re always at an edge. [52:45] - These three growth-oriented ways serve as capstone to the whole process of approaching the edge. It is continuous - there is always a new beginning but it’s all part of a cycle. No matter the rewards, it will always involve choice, reaction, and improvisation. Charlie and Larry talk about approaching these choices with a mindset of playfulness. [57:32] - Larry’s challenge for listeners this week is called: Change the Question! Instead of saying “why?,” say “what?” or “how?” Think about a question that you’re faced with at work or as you move toward an edge - change that question to use a different prompt and see how it gets you thinking differently. In today’s episode, New York Times Best-Selling author of eight books and creator of the Open Heart Project Susan Piver, joins Charlie to talk about the links between mindfulness and creativity. During the discussion, both Charlie and Susan share some of what they’ve learned in their own practices that help them go back in when they get distracted, lost, or afraid. Key Takeaways: [2:57] - In her previous appearances on the show, Charlie and Susan talked about how meditation is not just about what happens while you’re meditating, but what it powers after you meditate. Meditation can help you become more creative and productive. In both meditation and creative work, you do two things simultaneously: we use our minds in a very precise way, but there’s also a sense of expanded awareness. In these instances, the thinking becomes one-pointed and spacious at the same time. [7:27] - Both meditation and the creative process are open to distractions (whether that be losing the breath or losing a creative thread), which which may require the art of “going back in” to continue creating or meditating. There is a weird duality in both where you’re focused on one aspect, but you become aware of so much more. [10:02] - Charlie and Susan talk about mindfulness and the choice that happens when you’re presented with a distraction, fear, or emotion. Many people may have the impression that those distractions, fears, and emotions go away, but more often than not it is a choice to return from those things and get back into the creative space. The same methods of returning don’t work for everyone, and that’s okay. [14:55] - One of the consequences of meditation is that you’re able to access deeper parts of yourself - parts that you don’t think about on a conscious basis or pieces of yourself that only show up sometimes. Susan has found a lack of division between what’s hidden and what’s not hidden; it seems like one ongoing process. To her, the creation of the environment for those things to arise is what really matters, more than the choices she makes in the way she relates to herself. [17:22] - Referring to a principle from Buddhism, Susan discusses the container principle, which states that the environment in which something occurs is inseparable from the something that occurs. This can be important for finding an environment that will allow creative flourishing. She has found it really useful to create a world where she feels well. In these instances, the environment becomes a source of spiritual nourishment and a source of confidence. [20:07] - Charlie talks about the importance of finding a conducive space for creative work, and how this translates into being mindful throughout the day of the environments, relationships, and stories that you’re creating for yourself. This mindfulness helps us to be good at being ourselves. [26:08] - One of the major links between meditation and the creative process is the sense of being in a place where you’re “falling” but there is no ground - you may be trying to harness your words for a post, or energy during meditation, but there is no way you can contain it all. You are surrounded by all these possibilities that may be hard to focus into one point. The human condition is full of these paradoxes. [32:15] - One of the best things we can do for ourselves as creatives is just get started. As we become more practiced in turning away from distractions, it gets easier to start. While it’s important to plan and draw influence, the real magic comes from joining in. [39:30] - A new practice Charlie has started is calling himself out on what tools and equipment are necessary to meditate or create. Don’t let a lack of resources be an excuse not to do or create something. [46:16] - In cases where you don’t have the right tools, you have two options. You can either find or create a tool that will help you, or you can fight through those distractions and make it work. [48:50] - The important thread of today’s episode is that the skills and practices learned from mindfulness and meditation can help you be more prolific, creative, and productive. In the same way, the skills used in productivity and creativity will likely help you be more mindful and more present in the world. There are three salient features of creativity, regardless of the form it takes: It’s new, it’s everywhere, and everyone can do it. Robertson’s latest book, The Language of Man, tackles the biggest myth about creativity, and that’s this notion that only a few rare people are capable of creative genius. Here's the mistake that we all make when we look at creativity. We begin with the output. It might be an incredibly painting. It could be a fantastic piece of technology. IT could be a way in which we run a business or advise clients. We tend to look at that output and say “Oh my gosh what a brilliant idea she had to come up with that. Isn't she creative? How do we do that?” The thing is that none of us want to do that. Nobody wants to reinvent the iPhone. Nobody wants to reinvent Uber. We certainly appreciate the value that such things have created for us. And we'd like to create something that adds value and has a significant impact. But we don't want to create the same thing. If any of us are honest with ourselves we'll acknowledge that is true. The difference is when you start to look at creativity from the front end. What is it that leads certain people have what appears be more creative ideas than the rest of us. Larry Robertson is a border crosser. In this episode, they cover everything including what creativity is, where breakthroughs come through, unhelpful myths that prevent us from understanding creativity, the roles space and time have for the creative process, and the different modes of creativity. When you look back on the world you know, you can’t help but see it differently. Finally, when you explore the adjacent possible, you make the possible bigger. [27:27] - When you’re trying to figure out how to move forward with your next big idea, the trick is to immerse yourself into the work being done in not just your field, but also in the fields where your expertise overlaps with your other interests. Allow yourself to fall into this space and find those happy accidents. [32:55] - Charlie talks about the importance of having a community of people with varied interests, passions, and expertises, and interacting with that community. This community lends itself to the idea of creativity as a co-creation. [36:58] - We have to be ready for interaction with a creative community. Larry talks about ways we can prepare ourselves on an individual level before we start to become part of a co-creation. [40:15] - Five habits of the mind: 1. How do you know what you know? 2. Is there a pattern? 3. Ask “what if” questions 4. Is there another way of looking at it? 5. Who cares? Charlie shares some of his questions of the mind as well. [46:18] - Asking these questions, both in a personal and a professional context, can confirm that you’re on the right track or bring attention to something that could be changed for the better. These can be guided by the three acts of creation: choice, reaction, and improvisation. [49:22] - How do we actionize the three acts of creation? When all three modes of creation are on the same plane, we can think about where we are on the matrix and how we can lean into those modes. We can also apply these modes in different contexts and situations. [55:16] - We all have all three acts of creation. It is important to not think of them as a hierarchy, but to work to constantly move between them so you can develop them all.
