"If you cannot measure what you build, you will just be depending on who is screaming the loudest and using your gut feeling — which is not a good thing long term." - Njegos Ilic Njegos defines product owner success through three pillars: the ability to measure product bets, deep knowledge of the industry and product, and the humility to admit mistakes and be challenged. The measurement piece is central — without it, he argues, you're flying blind, making decisions based on opinions rather than evidence, reacting to whoever screams loudest rather than what the data shows. But Njegos is honest that not every environment makes measurement easy. Some companies lack the tooling, the culture, or the historical infrastructure to set up proper analytics. In those situations, he turns to user interviews as the next best thing — getting direct feedback from users, even though he acknowledges that opinions are still limited without data to fact-check them against. His most powerful suggestion: invite the whole team to user interviews, not just the product trio. When developers hear directly from users, they connect to real-world problems, and conversations during refinements become richer and more grounded. Njegos is candid about the reality: some teams love icebreakers, while others find them childish and just want to get to the point. His advice is to sense the pulse of the team and adapt. The format matters less than whether it creates an environment where people can be honest about what went well, what didn't, and what to improve. BONUS: AI Won't Just Change How You Work — It Will Reshape Your Organization The Global Agile Summit is around the corner, and the AI in Organizations track is one you don't want to miss. In this episode, track co-hosts Michael Dougherty and Michał Parkoła walk us through what they've built — from the thinking behind the track name to the sessions that stood out, and why this isn't just another AI conference lineup. Why "AI in Organizations" — Not Just "AI" "AI will not only be useful to existing organizations, but it will reshape organizations in a very significant way, the same way cars reshaped cities." Michael and Michał drew a deliberate line with the track name. Michael points out that AI has been around for decades — it didn't start with ChatGPT. The real shift now is AI agents scaling to enterprise level, replacing automation that used to require specialized tools. Claude Enterprise holds about 29% of the enterprise AI market, Gemini around 15%. But Michał pushes the framing further: the first-order effect is applying AI to existing work. The second-order effect — the one he's most interested in — is how AI will reshape organizations themselves. New species of companies will emerge, smaller teams will achieve what used to require hundreds of people, and some existing organizations won't survive the transition. That's the conversation this track is designed to start. Filtering the Signal From the Slop "There was a bit of AI slop in the submissions. There was a lot of talk that, unfortunately, was meta-talk — there was no real value that I could glean." When session submissions came in, Michael was disappointed by how many were surface-level — big promises with no practical takeaway. The ones that stood out were practitioners showing what they actually do. Dave Westgarth, for example, demonstrated how he uses AI with Lovable and Claude embedded in Miro whiteboards to enhance real team interactions. On Michał's side, the standout was Max Pirata, who challenged the "vibe coding is slop" narrative. His argument: the quality of large-scale software has never depended on the infallibility of individual engineers — it depends on disciplined engineering processes. The same applies to agentic engineering. Your first attempt at vibe coding will be rough, but there are ways to apply engineering discipline to AI-assisted development. That's what Max will be talking about at the summit. Prototyping at the Speed of Thought — And the Human Bottleneck "Now I've got 20 prototypes that I can choose from. Which ones are the best? Which ones do I need to clear out? Product managers now have a different game they play." Two sessions capture opposite sides of the AI-in-organizations tension. Dave Westgarth's "Vibe UX: Prototyping at the Speed of Thought" shows how vibe coding lets you build full working systems instead of Figma mockups — so fast that the bottleneck shifts from creation to selection. Product managers and product owners now face a new challenge: clearing the closet of AI-generated options rather than validating a single bet. On the other side, Shawn Wallack's session — "Even With AI, Your System Will Never Be Better Than Its People" — brings the counterpoint. Michael explains the systems-thinking angle: AI does what you tell it, fast and accurately, but that speed reveals human bottlenecks everywhere else. He shares the cautionary example of AI declining twice the insurance claims humans did, with the human-in-the-loop rubber-stamping instead of actually checking — leading to a class action lawsuit. The lesson: AI doesn't remove the need for human judgment, it makes it more critical. Gojko Adzic on Spec-Driven Development and Building AI Products "True to his roots, he is exploring spec-driven development now, which is one of the popular threads in agentic engineering." Gojko Adzic — the author of Specification by Example and Impact Mapping — brings heavyweight credibility to the track. Michał reveals that while Gojko is exploring spec-driven development in the context of agentic engineering, the interview focused more on his hands-on experience building his own AI products. For attendees, this means real practitioner insights from someone who literally wrote the book on how specifications drive software quality — now applying those principles in an AI-first world. From Beginner to Builder — Who This Track Is For "My favorite case would be people who will quit their jobs and start new companies that will be able to achieve wonderful things with much smaller teams than we would otherwise imagine possible." The track is designed to meet people wherever they are. Pierre Beaning covers the basics of using Claude for beginners. Jason Little — who Michael describes as a "techno nerd" and "grand poobah" — shows how to build and scale multi-agent systems for business. The spectrum runs from "I've only used AI to plan a vacation" to "I'm orchestrating agent teams." But Michał's vision for the ideal attendee is bolder: someone who walks away ready to start a company. Michael backs this up with the story of an AI unicorn — $1.8 billion valuation, one guy and his brother, in the pharmaceutical industry, just a few months old. Hype? Maybe. But Michał's pragmatic take lands it: "If you make a few million, even if it dies later, that's not such a bad thing." The goal of the track is to blow away the fog — throw flares into key spots so people can sketch a map of what's possible and decide which areas deserve a follow-up. Feast of the Epiphany (trans.) – January 4, 2026: May God's words be spoken, may God's words be heard. Amen. Today we celebrate the Feast of the Epiphany. The actual feast is on January 6th, and today would be the Second Sunday after Christmas. Still, this year, the story of the magi's visitation to Jesus would have been a part of the text choices for today, so all good. Now, this feast, which occurs on Tuesday, ends our Christmastide – our twelve days of Christmas. So, as I said in previous years, don't let anyone give you a hard time about still having the tree up. Besides, they can be thankful you don't celebrate Christmas until Candlemas on Feb. 2,nd as some do! Every year we tell the story of the Magi who travel from the East to bring gifts to the Christ child, and as it is good to repeat each time the origin of this story of the three wise guys. Matthew, the only gospel account of the magi, never tells us how many there were, or even if they were all men. But since Matthew mentions three gifts, later Christian tradition came to identify three of them. And in the late sixth century Armenian Infancy Gospel, the Magi are even given the names-Melkon or Melchior, Balthasar, and Gaspar. But just as we don't really know the names of the people who wrote the gospels, we also don't know the names of these folks, so call them whatever you want – Larry, Mo, and Curly –really up to you. This story is one that is celebrated not only because of gifts, but as a symbol that the child born to us at Christmas was for all the people of the world, because the sages came from lands so very far away. Whatever you name them, we know you can't call them “on time.” As we hear today, Jesus was not a baby anymore, but a child, and living in a house. Apparently, Waze or Google Maps was not available to these Eastern travelers. Well, even if they were late, and brought really weird gifts to a young child, each year we like to tell the story of their visit… Loud Knock Heard From The Back Ceremonial Music Plays As King Approaches King 1 presents Mother Diana with gift. Mother Diana opens the box, inside is a wreath of bird food, and a scroll. Mother Diana reads the scroll aloud – “We brought gifts of gold, frankincense, and myrrh to the baby Jesus. Impractical? Perhaps. But a symbol of who he was to be for the world – King, God, and Sacrifice. Yet he was clear about the gift we are to bring in his name, and it was none of those things. The truth is – Food is essential for life, and the law of God in our time, and yours now, is to care for the stranger among us. How you feed others is the gift of love you bring to Christ.” Mother Diana rolls up the scroll and says… Wow – thank you great sage – I am so excited to think about this gift – it looks so pretty. Let's see…three magi, three gifts, I guess we must be done. So… Loud Knock Heard From The Back Ceremonial Music Plays As King Approaches King 4 presents Mother Diana with gift. Mother Diana opens the box, inside is a mixing spoon and a scroll. Mother Diana reads the scroll aloud – “The star awakened us to something important happening in the world, and Christ stirred us to new life. The truth is – There are important things happening in the world now too, and Christ desires us all to come to him, to follow him, to be him in the world. This is a time to be stirred up.” Well, thank you great and final sage??? – You have given me a lot to think about. Are we done? [look around] Well, this is an assortment of cool gifts, right? A snow gauge, a Bluetooth speaker, a bird food wreath, and a mixing spoon. These Magi have given us something to really think about, haven't they? The thing is, these all might be quirky gifts, but the magi did manage to come up with just what we need this year. Especially in this time when it seems the world is spinning and we struggle to know where to go or what to do. Especially in this moment in the world where the voices of bigotry and hate are not only prevalent, they are coming from our nation's leaders. Especially now, when we hunger for righteousness, and hear the cries of the vulnerable who are starving for lack of shelter, food, and most especially – love. Especially now, when we are worn to the bone, but there is oh so much more work to do in the name of Christ. These gifts we received today can be a reminder to us all of who we are and whose we are, and what that means for us as we welcome the Christ child into our hearts. As we move through the world, there will be many who try to guide our paths. The measure of our lives will not be like measuring snow, which is needed only for a season, and tells us only what is true in a snapshot of time. It will be how we measure up to our commitment to the Christ born to us that will be most important for us to keep in our heart and mind. Here, at this table, and among other travelers in our faith, we are able to check-in, gauge our lives, and adjust as needed. This world is filled with so many angry and hateful voices, who will try to lead us to abandon the Jesus in our midst to the cross. For he told us that he is in the immigrant, the sick, the poor, and the imprisoned. But like those sages of long ago, we are meant to listen to his voice, not to these others. How do we discern which is which? His will always be the voice of compassion, generosity, kindness, and love. We will always be reminded of that voice here too – in the scripture and at this table. So many cry out in hunger – hunger to be seen, to be heard, to be fed, to be loved. All of creation groans from our abuse and neglect too. We feed on him here, so that we can feed him in the world. The food of life that is Christ, is to strengthen us for the journey, that we may feed others, caring for them and all of creation by his love shining in us and through us. And finally, the world is too dangerous and dark for us to be silent, to be hesitant, or to hide away. We must not only be stirred up, we must stir up the conscious of the world! There is no time to waste, not a moment to spare. People are dying – physically, emotionally, spiritually – God's children – our sisters and brothers. What is done to any one of them is done to Jesus himself. We cannot sit here in the warmth of his love, and then ignore his pain when we leave. If we do, we render Christmas meaningless for ourselves, and all the world. The wise folks brought Jesus symbols of who he was – gold for a king, incense for a deity, myrrh for a sacrifice. Today they bring symbols of who we are as followers of that Christ child. And just as that night so long ago changed everything, letting all the world know that God's love is stronger than hate, that light will always overcome darkness, and that death is forever defeated by life – by our lives lived in Him the angels continue to rejoice in heaven as he is reborn in each of us at Christmas, and every day we open our hearts to Him. So, with all that in mind, as I do each year I offer this quote by Michael Dougherty. “When the carols have been stilled, when the star-topped tree is taken down, when family and friends are gone home, when we are back to our schedules, the work of Christmas begins…to welcome the refugee, to heal a broken planet, to feed the hungry, to build bridges of trust, not walls of fear, to share our gifts, to seek justice and peace for all people, to bring Christ's light to the world.” May we, like the magi, be willing to follow where God leads us, trusting that there is always another path to take that will lead us out of darkness into light –His light. May we know that we need no star, only an open heart, to see the God who yearns to love us – and wants so much to be in relationship with us. And most especially, that once we receive the gift of Christmas, the Christ child, in our hearts, that we do the work of Christmas and share that light with the world. Because it is we, not the magi, who are now meant to reveal Christ to a world who hungers for God's love. Christmas isn't over…it's only just begun. Amen. Based upon a concept by the Rev. Global Agile Summit Preview: Transforming Conflict into Opportunity, Leadership Lessons for Agile Teams with Eagan Rackley In this BONUS Global Agile Summit preview episode, we sit down with Eagan Rackley, the track host for the developer track at the Global Agile Summit. With over 24 years of experience spanning game development, enterprise architecture, graphics, and highly parallel programming, Eagan shares his journey from viewing leadership as control to seeing leadership as a collaborative space for problem-solving. We explore how to transform conflict into opportunity, align cross-functional teams, and lead effectively both with and without formal authority. The Moment That Changed Everything "The obstacle is the path." When Eagan's small experimentation-focused team merged with marketing, tensions flared and conflict erupted. Both sides believed "they don't get it" and adopted a defensive "protect the castle" mentality. The situation devolved into heated exchanges until an agile coach offered a perspective-shifting insight: they were all on the same team. This moment fundamentally reshaped Eagan's view of leadership. He realized that effective leadership isn't about knowing all the answers or controlling people—it's about creating space for collaboration and helping people solve problems together. The best leaders don't fix everything themselves; they empower their teams to find solutions collectively. Empowering Teams Through Permission and Alignment "It's about getting people to feel that they have permission to do what needs to be done." When teams feel something is happening to them, they often disengage and resist. Eagan explains that people feel powerless primarily when incentives are misaligned. The key to gaining buy-in is shifting the narrative from "this is happening to me" to "we can do this together." Leaders should focus on removing tension and finding ways to incorporate seemingly contradictory goals. By giving people permission to take action and aligning their incentives, leaders can transform resistance into engagement and ownership. Turning Conflict into Alignment "We need to accept that we have different perspectives and different ways to see success." Cross-functional teams naturally experience tension due to differing priorities and success metrics. Eagan shares how his team transformed their marketing conflict by asking questions that made both sides feel heard and understood. They established a shared way of working that respected everyone's needs. He recommends three powerful questions to align teams: "Why do we exist as a team, and why does it matter?" - This helps everyone see the whole picture and builds shared purpose. "What is our desired outcome, and when have we achieved it?" - This focuses on outcomes rather than tasks and encourages thinking from different disciplinary perspectives. By acknowledging different perspectives and naming conflicts openly, teams can move from resentment to motivation and investment in shared goals. Conflict as a Tool for Transformation "Conflict is information. Conflict is data." Eagan's relationship with conflict transformed when he began seeing it as valuable information rather than something to avoid. Conflict provides clarity between people and highlights areas needing attention. He shares how, after years in leadership, he intentionally stepped back into an individual contributor role to learn a new industry. This experience reinforced his belief in the power of approaching conflict with the mindset that "we're on the same team, we can solve this together." This perspective shift embodies what makes Agile so powerful—moving from focusing on products to prioritizing people. He recommends validating people's frustrations, listening authentically, and sometimes allowing people to learn through their own experiences. This approach recognizes that leadership isn't confined to formal roles—we're all leaders in different contexts. Global Agile Summit Preview: How to Escape the Agile Doom Loop with Pete Oliver-Krueger and "Agile Mike" Dougherty In this BONUS Global Agile Summit preview episode, we explore the concept of the "Agile Doom Loop" with Pete Oliver-Krueger and Michael "Agile Mike" Dougherty, co-authors of "Shift: From Product to People." They share insights on recognizing when teams are stuck in endless cycles of planning, failure, and rework, and introduce their PAGES framework that helps teams break free and communicate effectively with leadership. Recognizing the Agile Doom Loop "When change doesn't happen and there is nothing that seems to go anywhere, that's when you know you're in that doom loop, because we're all about improving." The Agile Doom Loop is that dreaded feeling when teams get stuck in endless cycles with no real progress. Michael explains that a clear indicator is feeling "stuck in a rut" where the status quo becomes permanent. When teams are constantly planning and executing without seeing improvement, they're trapped in the loop. This often happens when organizations lack psychological safety, making people afraid to speak up or try new approaches because it might be "career limiting." Warning Signs Your Team is Stuck "Most teams can't tell me what leadership wants. They're like, 'Oh, we just have to get the product done' or 'We have to deliver by this particular date.'" Pete shares that when teams can't articulate what leadership truly wants, it's a warning sign. Teams stuck in the doom loop focus solely on delivering more stories without understanding the broader context or purpose. They don't track whether their improvements are actually solving problems that matter to leadership. When teams feel they have no choice but to follow orders without questioning, they've lost the agency needed for continuous improvement. Personal Experiences with the Doom Loop "I've been fired for trying to change things more than once." Both Pete and Michael share personal experiences with the Agile Doom Loop. Michael shares the story of being in environments where people were afraid to be visible during meetings, keeping cameras off during virtual sessions out of fear of judgment. He describes seeing teams resist new ideas unless they came from management, showing how hierarchical thinking reinforces the doom loop. Communication breakdowns between leadership and teams create disconnects that feed the cycle of frustration and stagnation. The PAGES Framework "We basically took what we have to put in these quarterly business reviews and said to teams: 'This is how you're being represented at the organizational level, so you should participate in this.'" Pete introduces their PAGES framework, which helps teams break out of the doom loop by teaching them to communicate in "leadership language." While the acronym doesn't appear explicitly in their book, all elements are present. The framework focuses on: Problems being solved Actions being taken Goals being pursued Evidence being collected Solutions that demonstrate value This approach bridges the communication gap between teams and leadership by creating a shared language focused on business outcomes rather than just activities. Implementing PAGES for Team Motivation "We can't boil the ocean. With 500 people, it's hard to change all at once, so we started with one team that became the catalyst." Michael explains their implementation strategy of starting with a single team and using their success to spread change organically. By creating metrics and dashboards that leadership could access in real-time, they reduced the need for constant status meetings. Leadership could see progress happening, which built trust and created space for teams to work more autonomously. The result was a shift from delays and frustration to timely delivery of what truly mattered to customers. One Tip to Start Right Away "My first tip would be to go Problems first. Think about what problem you want to see go away and don't introduce anything unless it's going to directly affect that problem." Pete recommends focusing on problems before solutions, particularly identifying recurring patterns that prevent teams from achieving goals. He suggests prioritizing problems and addressing them one by one, starting with problems the team cares about to build buy-in, then tackling leadership problems. This creates a virtuous cycle of solving team and leadership problems alternately, building trust and momentum. Michael adds that building trust is essential - find low-hanging fruit that shows quick wins, share relevant stories from past successes, and collect evidence that demonstrates progress. He references the book "Atomic Habits," suggesting teams should start small with changes that are easy to maintain rather than attempting massive transformations that might overwhelm them.
