Today's podcast features Mike Bruno. Mike is the Assistant Director of Olympic Sports Performance at Clemson University. Mike has both a sports performance and massage therapy background, with an approach influenced heavily by Bill Hartman's biomechanical model. He has worked with a wide variety of sports, including track and field, and currently oversees golf and tennis at Clemson. Human movement is composed of more than just muscle and neural signals. It is also heavily influenced by athletes' strategies to move pressure through their unique skeletal structures. By understanding the role of structure on speed and movement abilities, we can also better understand ideal training modalities and progressions for each athlete. On this episode, we welcome Mike Bruno, Senior Category Designer at Play Bigger. Today, we dig into what it takes to make Category Design your career, and how incredible it is working with some of the most advanced technology companies in the world on category design. Welcome to Lochhead on Marketing. The number one charting marketing podcast for marketers, category designers, and entrepreneurs with a different mind.   Mike Bruno and his first year as a Category Designer Mike, who has been a category designer for about a year and a half, started his career working in agencies and social advertising. Transitioning into category design was a return to a beginner mindset for him, which he found interesting. In his previous role, he helped people solve problems and develop strategies based on business objectives and existing products. This experience translated well to category design, where the front door is identifying the problem that the category solves uniquely. Mike also mentioned that category design involves many new concepts and a broader aperture, as it requires structuring not only the client's business but also influencing the entire market. While it was a humbling experience trying to figure it all out, he also had a sense of familiarity, knowing how to approach problems and strategize effectively. Overall, his first year as a category designer was challenging and exciting, with a mix of the familiar and the new, which kept him engaged and interested in the field.   The way people think about Category Design Christopher and Mike discuss the challenges of transitioning from traditional marketing to category design. They emphasize that category design involves creating new markets rather than catching existing demand. Mike points out that realizing someone invented categories was a facepalm moment for him, but it made him realize the importance of solving unsolved problems. Christopher and Mike also talked about the power of not doing anything, meaning finding a category that has already been solved, and how this is often underestimated in the business world. They use Apple's example of launching a new category called "spatial computing" instead of just a new product like most marketers do. They compare it to Magic Leap, which failed to create a category despite having inspiring visions. Mike believes Apple succeeded because they could bridge the gap between their vision and the technology needed to achieve it.   Mike Bruno on the Difference between Category Design and Product Design Christopher and Mike discuss the difference between launching a product and category designing a market category. They use the example of Magic Leap, which had a product but failed to category design the spatial computing market. Christopher explains that category design involves framing, naming, and claiming a new problem, creating an ecosystem of partners to solve that problem, and evangelizing the solution. Mike shares his surprise about the comprehensive nature of category design, realizing that it's not just about coming up with a new term but involves a rigorous process to make the category successful. They also mention Apple's success in category designing the spatial computing market, positioning themselves for significant market cap growth while other players who only launched products may miss out on the opportunity. Stephen is president and CEO of GrowthForce, one of the nation's largest providers of outsourced bookkeeping and controller services. Pricing is harder if you're not confident of the value that you're bringing. Stephen addresses the issues around discounting, then provides the math: If you have a 40 percent gross profit and you give a 10 percent discount, you need 33 percent more sales to generate the same bottom line. If you have a 30 percent margin, you need 50% more sales to generate the same bottom line. If you have a 40 percent gross profit and you ADD 10% to your pricing, you can sell 20 percent less and make the same money.  When Stephen let an objective person price his jobs, his fees started going up. Stephen shares some case studies and classic mistakes from clients that allow him to share their data. The accounting industry was designed for compliance. Financial accounting is designed for external users. For example, it is your CPA's job to help you pay as little in taxes as you're legally allowed to, to get you through an audit, and to keep the banks happy. Management accounting is about internal users and about understanding your unit economics, the profitability on each job.  Stephen explains the benefits of automated activity-based costing and cautions against time-leakage. Things to consider to gain confidence in pricing appropriately: Stephen offers accounting system suggestions to set up reports to show you your “income minus your cost of goods sold equals your gross profit”. Your gross profit percentage is the most important number of every financial statement. This will tell you if you're pricing right. Which clients should you fire? Which clients should you re-price? How do you spend money to make money in sales and marketing? Dr. Sabrina explains the 80/20 principle: 20 percent of your clients and customers are responsible for 80 percent of your revenue. If you focus on increasing revenue from the top 20 percent by 25 percent, you're at choice and you can get rid of 80 percent of your clients and customers. One mistake is to think that your biggest account is your best client. When you have the appropriate margin in your pricing you are able to run a much more simplified, streamlined business. Whatever you do, don't discount your services during an economic downturn. Don't make decisions based on fear. You need to have an attitude of gratitude. On today’s episode, Stephen King, president and CEO of GrowthForce, joins Dr. Sabrina and her co-host, Mike Bruno, for an illuminating conversation around pricing.  Should you discount during this economic downturn? Listen in to this discussion to hear compelling reasons why you should NOT discount, and what you should be doing, instead. Top executive at a Fortune 500 company. Bootstrapped CEO. Venture-backed tech startup founder. Non-profit fundraiser. It’s safe to say Stephen King is not your traditional CPA. Stephen is president and CEO of GrowthForce, one of the nation’s largest providers of outsourced bookkeeping and controller services. Regarded as an industry thought leader by AICPA and CPA.com, his ability to visualize the future of accounting has lead GrowthForce to become one of the fastest-growing companies in America. His experience at the forefront of technology development and accounting system design spans nearly three decades. Pricing is harder if you’re not confident of the value that you’re bringing. Stephen addresses the issues around discounting, then provides the math:  If you have a 40 percent gross profit and you give a 10 percent discount, you need 33 percent more sales to generate the same bottom line. If you have a 30 percent margin, you need 50% more sales to generate the same bottom line. If you have a 40 percent gross profit and you ADD 10% to your pricing, you can sell 20 percent less and make the same money.  When Stephen let an objective person price his jobs, his fees started going up.  Stephen shares some case studies and classic mistakes from clients that allow him to share their data. The accounting industry was designed for compliance.  Financial accounting is designed for external users. For example, it is your CPA’s job to help you pay as little in taxes as you’re legally allowed to, to get you through an audit, and to keep the banks happy. Management accounting is about internal users and about understanding your unit economics, the profitability on each job.  Stephen explains the benefits of automated activity-based costing and cautions against time-leakage. Things to consider to gain confidence in pricing appropriately: Stephen offers accounting system suggestions to set up reports to show you your “income minus your cost of goods sold equals your gross profit”. Your gross profit percentage is the most important number of every financial statement. This will tell you if you’re pricing right. Which clients should you fire? Which clients should you re-price? How do you spend money to make money in sales and marketing? Dr. Sabrina explains the 80/20 principle: 20 percent of your clients and customers are responsible for 80 percent of your revenue. If you focus on increasing revenue from the top 20 percent by 25 percent, you’re at choice and you can get rid of 80 percent of your clients and customers. One mistake is to think that your biggest account is your best client. When you have the appropriate margin in your pricing you are able to run a much more simplified, streamlined business. Whatever you do, don’t discount your services during this economic downturn. Don’t make decisions based on fear. You need to have an attitude of gratitude. Dr. Sabrina is in the hot seat in today’s episode! Her co-host, Mike Bruno, interviews her about her BIG NEWS, and that’s the upcoming release of her new book, How to Hire the Best Contractors, which will be published October 24, 2019. As you will hear Dr. Sabrina explain, she had written the first edition of How to Hire the Best for rural business owners, but as soon as that was published, she started getting calls from entrepreneurs not in rural areas, but from large metropolitan areas all around the country. The more she talked with these entrepreneurs, who were asking for her help, the more she began to see that hiring and attracting top-performing employees in small business wasn’t just a problem for her and her clients, who were mostly rural. It was a problem for small business owners all over the country. Dr. Sabrina began to see a pattern among the callers who were seeking her help and discovered that most of them belonged in the same industry: construction. Show Highlights: Mike shares his own personal story about the struggle to find the right people. Dr. Sabrina shares the impact on entrepreneurs and the entrepreneurial spirit when you don’t have a good system in place for recruiting and hiring. Working 80-90 hours a week with no time off is not sustainable. You might be able to do it for a few years, but that’s taking a huge toll on your health. As a psychologist, Dr. Sabrina wants to help business owners have a better quality of life and work-life balance. It’s not that we don’t WANT a better work-life balance, we just don’t often have the SKILLS and the SYSTEMS for attracting A-player team members to our businesses. When she started writing her first book, she knew she wanted to address these issues. Dr. Sabrina is passionate about getting this book into the hands of the construction industry’s business owners. When we have the team members and systems in place, it opens up more freedom in our lives to do what we want to do, and pursue the opportunities we want to pursue. The price of life when you don’t have the appropriate systems and people in place. How the book is structured: Dr. Sabrina took what she learned from the first edition of How to Hire the Best, and as she began to teach the material, she observed what worked all of the time and what worked some of the time. In this new edition, she focused on the things that worked 90% of the time, and that were the most doable, and that get the best results. She “Pumpkin Planned” the content of the book, and took out the 20% of the first edition that got the greatest impact and put that into this current edition. Then she made it even more specific by focusing on contractors. Early feedback on her book was that despite it having “Contractors” in the title, it was actually a valuable book for any small business owner or entrepreneur. Dr. Sabrina thinks this is because she has front-loaded the book with her “Tap the Potential Solution™ for creating highly profitable, great places to work”.  If you’re struggling with hiring right now, something to consider: everything you think you should be doing is most likely setting you up to mis-hire. Using traditional hiring practices, you will mis-hire 75% of the time.  The hiring process is very frustrating for entrepreneurs who think they’re doing the right things to hire people, only to see failure over and over, because they tend to internalize that and think there’s something wrong with themselves.  Forgive yourself for all your mis-hires, and recognize it’s not your fault. Welcome to the After Magazines podcast! I'm an NYC-based magazine journalist as well as a member and huge fan of the After Magazines Facebook Group. Earlier this year, I started toying with the idea of creating a podcast for the community. There are so many smart, fascinating members with stories to tell, and so many other ways for us to help each other find that next great endeavor. I took the idea to group founders Chandra Turner and Jillian MacKenzie, and they were instantly supportive, so I decided to run with it. And here we are. I myself am a veteran journalist with a magazine history that includes tours of duty at Entertainment Weekly, Billboard and a few other print titles. I've recently pivoted to add e-commerce and content marketing work to my profile, and the ideas, connections and inspiration I get in the After Magazines Group have been really helpful in making that transition. This weekly podcast will provide tactical advice After Magazine professionals can use to further their careers.
