Today we want to talk about that urge to tell clients what to do - or what we call superhero syndrome.One of the most difficult things to navigate as a divorce coach is that we can see the road ahead, have knowledge and insight the client doesn't have, and want desperately to help them avoid mistakes and problems. It's tempting to want to put on that superhero cape and rush to the rescue. But it's not effective.Giving the answer isn't the answer. Mike Michalowitz is an author and entrepreneur who focuses mostly on researching ways to make businesses run more efficiently. In this research, he noticed most businesses starve for profitability and very few achieve it. He's been on the podcast twice before chatting about his books: Profit First and Clockwork. His book and framework, Profit First, has changed the way many small businesses approaches profitability. One of his other best sellers is Clockwork, where he disrupts the "hustle harder" mindset. He's sharing how agency owners can reinvent their role in the agency to work less and still do the things they love. Why Your Superhero Syndrome Is Your Agency's Bottleneck Agency owners are commonly the bottleneck at their agency. The processes make it so everything has to go through them. It's not efficient at all, causes a clog in project completion, and exhaustion for the agency owner. Michael calls this the Superhero Syndrome. Many agency owners believe they are the best at everything and can fix everything. They are the agency's superheroes. However, having a superhero fix everything ultimately weakens the police department. This is what happens to agency teams. They can become too dependent on the owner always solving issues. According to Michael, instead of being the superhero, agency owners should strive to be super visionary. What the agency really needs is for the owner to have a clear vision of where the agency is going and then drive the team to get there. How to Set Yourself Up as the Super Visionary Part of having the clarity to become a super visionary is empowering your team to follow your vision, as opposed to you making the decisions. Michael believes the easiest way to position yourself as the visionary starts with one word: shareholder. The term entrepreneur has become overused. It used to me "someone who had an idea then took the risk of organizing a team and resources to pursue it." Now, it's become “someone who works like an animal.” On the other hand, a shareholder is someone who receives earnings and never says “I need to go to the company to solve something.” As an agency owner, you've taken on an extraordinary risk the only shareholder. Only about 15% of the population ever takes this risk and 3% manage to do it successfully. Sure, in the beginning, you're the only resource and work a ton. However, you should exit operations as soon as possible. As a shareholder, you should create jobs. By doing the work yourself you're stealing the job from people who want and need it. Michael believes viewing yourself as a shareholder, you'll have a better understanding of your role as someone who takes care of strategic planning, vision, and creating jobs. It's important to remember you have the right to reinsert yourself into work in a way that gives you joy. If you love sales, then find a way to assist in sales without it being fully dependent upon you. That's perfectly valid; just make sure the agency can run without you. Creating an Agency that Runs Without You  How can you prepare your team for your ultimate exit from operations? Michael recommends the “four-week vacation” in which you spend four consecutive weeks away from the agency with no physical or online connection. Why four weeks? He looked at how much time goes by before a business starts repeating cycles. Across all industries, it is monthly. Therefore if an owner is able to be away for 4 weeks, then they can be absent forever. The challenge for any agency owner who wants to exit operations is to book a four-week vacation at least two years from now. If that gives you too much anxiety, it's probably an indicator that you have a problem. In the end, this test is more about the agency having a vacation from you than you getting a vacation from it. People tend to think working on the business instead of in it is something that happens after you work hard enough. It's actually the result of a lot of intentional planning and preparation. That day may never come if you don't plan for it. Extending the Four-Week Vacation on All Levels After his four-week vacation and making sure everything ran well without him. Michael's team approached him to talk about a new problem. The agency worked well in his absence, which was great. However, his tasks had fallen on other people and now the rest of the team was too dependent on those in charge. The answer Michael came up with was repeating the formula. Everyone would take a four-week vacation. Not at the same time, of course, and planned a year in advance as he had done. This way, everyone has to prepare processes and backups to cover while they are on vacation. As a result there's always a backup -- not only for vacations but also when someone leaves. Life happens and this method means the agency doesn't suffer as a result. He looks at it as an intentional fire drill to ensure a smooth transition in case something does happen. 2 Steps to Empower Your Team  Move to a delegating leadership style. The deciding style is when you're in control of all the decision-making. For instance, you explain a task to an employee and answer their questions when they come back with doubts. On the contrary, a delegating style is all about the outcome and empowering employees to determine how to get the end result. Capturing processes. SOPs are relevant but are usually stale and hard to execute because it's a lot of information. As soon as an employee is assigned a new task, they should record training of the work. If they can teach it, they've mastered it. Furthermore, each new person can record new things added to the process. Should anyone leave, the new person assigned to that task can go back to previous recordings and learn. What's the Most Important Function at Your Agency? The QBR or Queen Bee Role concept is about looking at what nature does and translating that to business. In a beehive, the most important function is the production of eggs. Everything else is secondary because the survival of the hive depends on it. In any business, there is one single most important activity. However, some agency owners may not know what it is. Michael teaches clients how to identify principal activity so it is prioritized and protected at all times. Most small businesses tend to think everything is important and never see exceptional progress. I've wanted to be the hero since I can remember. My first concussion came from jumping off of a boulder onto my dad without him knowing because I had seen the hero do it on TV. Unfortunately that incident was not enough to teach me the danger of the love affair with swooping to the rescue. When I became a father, in my mind it was hero or failure. I set out to be my daughter's hero ...and full transparency, it was more like her invincible, bulletproof, unstoppable SUPER hero. It was WAY too much pressure because it turns out I am, in fact, mortal. I truth that punched my right in the face when I had to sit down and tell her that the security I had assured her would last forever was actually a security too heavy for me to carry and that it was all about to come crashing down ..and she was going to get hurt. With home schooling, working from home, looking after ourselves, eating healthily, doing exercise... all important, but also can result in adding more stress and overwhelm. Mike has a lot of great knowledge and expertise to share and does it in a very down to earth entertaining, engaging kind of way. He helps us really isolate the most important pieces in our business so that it can run without you.    ProfitFirst: Reverse Engineering Profitability We’ve all been taught that profit comes last when managing your business finance:  sales minus expenses equals profit. We even use phrases that indicates that profit comes last - profit = bottom line = year end. While logically, this makes sense, behaviorally it’s wrong.   With ProfitFirst, we flip the formula: sales minus profit equals expenses.  By doing this, we know that what's important is the growth of the organization through sales and the health of the organization.  What’s left over after subtracting profits is available to provide for the expenses in the operations of the business.    How do we do this?  Every time a sale comes in, we immediately assign it specific responsibilities by moving it to five foundational accounts. It’s a form of reverse engineering profitability.   How can we apply the principles of ProfitFirst to maximize productivity in addition to profitability? Consider Parkinson’s Law: work expands so as to fill the time available for its completion. When the resource (whether it’s time or money) expands in availability, it’s our human nature to consume more of the resource. To impact the productivity of your team: Amplify the amount of work responsibility they have (but be careful with this one) Hire part-time labor: part-timers often accomplish 8 hours of work within 3-4 hours and then recharge outside of their work time. And remember, for A-player employees, money is not always the primary motivator.   What’s the most important leading indicator? First ask yourself:  what’s the core function (QBR = Queen Bee Role) of the business and how well are we performing that function? Your measurement of how well you’re performing the QBR is your most important leading indicator. Once you know the QBR of your business, the owner needs to remove himself from that function while still keeping an eye on it. Thinking is the most important element of the CEO’s role.  Aspire to be an extraordinary thinker. The true responsibilities of a CEO include the vision for the business and the organization of the resources. It really comes right down to your vision of what you want to create with your business.   Speaking of Vision:  Eradicating Entrepreneurial Poverty When an entrepreneur starts a business, friends and family often assume that you’re flush with cash and sitting on the beach somewhere. The reality is that you have no money and you’re working your tail off. So there's this gap I call entrepreneur poverty.    I believe entrepreneurs deserve to be wildly successful and have all the time in the world. Because if we do that, we empower our employees, our communities, and our world to have that same experience.  Do you suffer from the Superhero Syndrome?   Often, business owners feel that you need to carry the business on their back - that the harder they work, the more the business will grow. And the funny thing is, for a very small business, that's actually true for a period of time. If you work harder and longer, you will generate more revenue and the business will grow.    But at a certain point, we start getting diminishing returns. Because we are working so hard that we're exhausting ourselves, we're start making errors. We haven't built systems.  If we get sick, the business dies.    Let’s take Superman as an example. Our plan to protect ourselves on Earth is to ask Superman to help us. Yet, Superman is actually disabling the military and the police from protecting us. He's actually causing an unhealthy dependency I call the superhero syndrome.   In addition, while the superheroes are saving the world, they’re causing mass destruction and leaving a wake of damage. In a similar way, we’re superheroes to our business. We swoop in and save the day, leaving a wake of damage behind us that our employees need to recover from.    The goal of Clockwork is to defeat that superhero syndrome. Our work is NOT to be superheroes but to be a Super Visionary with clarity about the desired outcome and an ability to choreograph the resources to get there. The Super Visionary empowers the team to carry the load. How is Clockwork Different from The E-Myth?   I spoke with Michael Gerber at a dinner recently, and shared with him that I think The E-Myth is a Bible for entrepreneurship. I explained though, that I had understood the book as describing the flipping a switch between working IN and working ON the business.  I said, I don't think it's a switch.    I think it's a throttle. (And then he said some choice words, but in a loving fun way.) We talked about Clockwork and how it shows you how to adjust the throttle in order to extract you from the business.   We all often refer to our business as our “baby” - in a sense, a parent child relationship. I believe that's a fatally flawed analogy. I think it's conjoined twins. We start the business and we share a spinal stem, hearts and lungs, a soul. Therefore disconnecting from our business is a very slow, methodical surgical process. You can do it - they separate conjoined twins - but you need to very slowly separate in a throttling process. And that's what I explain in Clockwork.  Someday...   If you’re always running your business as if “we'll get there someday” it's never enough and you're running this ‘never enough’ pattern. Even when you have a multiple seven figure company that's very successful, very profitable, you're still not happy with it. It's not good enough. It will never be good enough.   I think it's human nature. I never want to be satisfied in what keeps driving me on to the fulfillment of my ultimate vision. Radical entrepreneur poverty is so big for me that it energizes me every single day. It's such a big goal that I will get I get fulfillment of the pursuit of it.    I am very energized, excited about the the that big mission and seeing momentum toward it. I get excited about my colleagues and others embracing it too, and seeing that become more than me.    I don't see that as from any place of lack. You're you're growing it from this place of abundance and asking “how much more value can we add?”  Two Kinds of Marketing   You've done a really fantastic job of promoting your books, too. I've noticed you have you have hundreds of reviews, and they're all five star reviews and and that that goes to show that you're you're really good at marketing your business and your ideas.    About 10 years ago, I said I'm going to I'm going to market this aggressively, not manipulatively, but aggressively. If someone is in need of entrepreneurial help, and they're looking at a program, another book or my book, and I truly, authentically believe that my book is the best to serve them. I have responsibility to shout from the rooftops “this will serve you.” That's why I market so much. And when you market a lot, then you can pick and choose who you want to work with.    I believe there's persuasive marketing and manipulative marketing. The difference is very subtle, Persuasive marking is where a prospect is at point A, and their best interest is to go to point B, but they are terrified of this. We use persuasive tactics, motivation, and so forth to move into point B, knowing is truly in their best self interest.    Manipulative marketing sees the prospect at point A, and moves them to point C,  even though we know that this is not in their best interest. It’s intentionally to the advantage of the person selling but to the known disadvantage of the client. And that really gets me irritated! So I use persuasive techniques to move people to serve them, even if they're afraid of doing it. I have a responsibility to help them navigate that bridge. How do I get more of Mike? Do you ever feel like a fraud? In a previous episode of the Resourceful Designer podcast, I talked about Superhero Syndrome. It's when someone takes on more responsibilities than they need or should take on. Sometimes doing things they are not qualified to do instead of doing the logical thing and finding someone qualified for the task. Today I’m talking about the opposite of Superhero Syndrome. And that’s Impostor Syndrome. What is Impostor Syndrome? Impostor Syndrome is a collection of feelings of inadequacy that persist even in the face of information that indicates that the opposite is true. It is experienced internally as chronic self-doubt and feelings of intellectual fraudulence. In layman's terms, Impostor Syndrome is the belief that you're an impostor and not qualified to do the things that are asked of you, even though you are qualified. Several years ago, I talked about impostor syndrome on an episode Stuff I Learned Yesterday, another podcast that I shared hosting duties. That was the first time I had heard about Impostor Syndrome, and I had to do a lot of research before recording that episode. Since then, the term, and unfortunately the suffering, has become more popular. Before choosing this topic for today’s episode, I decided to do a bit more research into the subject. After reading several articles and blogs on the topic of Impostor Syndrome, I've come to one conclusion. Impostor Syndrome is B.S. Not the syndrome, that's real, and I believe that many people, especially designers, suffer from it, including myself. I release a new podcast episode every week. I do this to help you with your design business. But there are plenty of times when I think to myself. “who am I to be advising the people who listen? Why should anyone care what I have to say? I’m no superstar designer. I don’t have hundreds of thousands of followers like Chris Do does.” That’s Impostor Syndrome. And even though I know what it is, the feeling is still there. We all suffer from it at some point. As designers, we’re expected to create things from nothing using only our imagination and creativity. Businesses stake their growth on the ideas we dream up for them. That’s a daunting task. What if we’re not up to it? That’s what I'm calling B.S. on, that view that people suffering from Impostor Syndrome have about themselves. Am I the most qualified person to talk about the 170 plus topics I’ve shared with you on the Resourceful Designer podcast? No, of course not. There are plenty of designers more qualified than me. But that doesn’t mean I’m not qualified in my own way. I have over 30 years of design experience, 14 of which I’ve spent running my own design business. Everything I’ve learned over that time and everything I’m still learning, that’s what I’m sharing with you, and there’s nobody better suited to share my experiences than me. I’m the designer, and the person I am today because of the time I invested in myself. When I start feeling Impostor Syndrome, I remind myself that you’re there listening to me. You’ve decided to press play on my podcast. You’ve determined listening to me is worth your time. And that gets me through it. But what about you? Do you ever feel like you’re a fraud? An impostor? If you do, then I'm telling you to stop. If you are at the point in your design career where you are working with or thinking of working with clients, trust me, you earned that right. Chances are, if you weren’t ready yet to work with clients, you wouldn’t be trying to. It's a common belief amongst impostor syndrome sufferers that they only got to where they are by pure luck, or by somehow deceiving others into thinking they're more skilled and competent than they believe themselves to be. No matter the evidence of their competence, those with Impostor Syndrome remain convinced that they are frauds and don't deserve the success they have. Again, it's all B.S. I don't want to sound mean or come off as impassive. What I'm trying to say is, unless you're trying to pass yourself off as a designer but never designed anything before, then you’re not an impostor. An impostor would be someone offering to create a website, but they've never done one before, or someone charging to design a logo without any knowledge of what a logo is. Chances are you got to where you are in your design career because you deserve to be there, wherever “there” is. I believe a lot of designers should have more confidence in their abilities than they do. It’s that the self-doubt that gets to them. You've earned that degree that says you’re a designer. When you were in school, you did the same projects and took the same tests as those around you. Sure some of your classmates may have done better than you, but that doesn't mean you didn't earn your passing grade. If you didn’t go to school for design, then chances are you’ve spent time honing your skills and learning the necessary programs and techniques to be a designer. Don’t think for one second that just because you didn’t attend design school that you are not a designer. The same goes for your career if you’re working somewhere as a designer. You were hired for your design position because you were the best candidate. Nobody hires a designer out of pity. They hire a designer because they see the desired traits, skills and qualifications they need. Keep pushing yourself. As long as you continue to learn and push yourself, you can never call yourself a fraud. Are there people better qualified than you? I can almost guarantee there are, but that doesn't mean you are not qualified yourself. Not every player on a team can be the star player, but everyone one of them made the team on their own merits. So stop looking at other people’s successes and keep working on developing your best self. Impostor Syndrome is not a mental disorder, nor is it a personality trait. It's only a reaction to certain stimuli and events, and you can overcome it. Henry Ford once said, "Whether you think you can or whether you think you can't, you're right." You know the term “fake it until you make it”?. That term applies to every designer who ever lived. Even the best designers in the world keep learning and improving themselves because they know they can be better. They keep learning because, in their mind, they’re not as good as they want to be. I know that’s why I keep learning. Because I’m not the designer I want to be. I don’t think I ever will be, and that’s OK. It keeps me going. You need to get out there, do your best, keep learning, and you’ll be ok. What can you do if you suffer from Impostor Syndrome? If you think you suffer from Impostor Syndrome here's something you can try. A conventional therapy I found in several articles says that keeping a journal of your accomplishments can help you associate them with reality. By keeping track of those accomplishments, you'll alleviate your sense of inadequacy. Keep all those “Great Job!” and “This design is amazing!” emails and comments you receive. They make great testimonials for your website and promotional material, but they also act as a reminder that you’re good at what you do. They let you know that people appreciate what you do and that you're not a fraud. Another thing you could try when you’re feeling insecure is to find people with whom you can talk. Best of all, other designers who know what you’re going through. The Resourceful Designer Community is a great place to share your thoughts and build confidence in yourself. You’re not alone. In my research, for today's episode, I came across a lot of famous people that suffer from Impostor Syndrome. Actress and Comedienne Tina Fey often feels people will realise she's not that funny. Michelle Pfeifer is constantly afraid that people will find out she's not very talented. Kate Winslett wakes up some mornings thinking "I can't do this. I'm a fraud." Even Tom Hanks suffers from Impostor Syndrome, in an interview he said ‘I still feel sometimes that I’d like to be as good as so-and-so actor,’ he continued. ‘I see some other actors’ work, and I think I’ll never get there. I wish I could.’” Even someone as talented as Tom Hanks who is recognised as one of the top actors in Hollywood sometimes thinks he's not good enough. And yet he has the awards to prove otherwise. You may not be as famous as those people, but that doesn't mean you don't deserve to be where you are. If you feel this way about yourself, if you think you may suffer from Impostor Syndrome, let me tell you this. You've played a significant role in your success. It wasn't those around you, so stop comparing yourself to them. Nobody belongs where you are more than you do. You've earned your position. You are not a fraud. You didn't get to where you are by luck. Your accomplishments are yours and yours alone. Once you realise this, there's no telling what you can achieve. So don't hold back. Everyone has personal limitations Last episode, we talked about our skills and strengths, but everybody also has weaknesses and limitations As entrepreneurs, we tend to have what I’ve heard called “Superhero Syndrome” – feeling like we can do and handle everything Believing this, however, is our greatest weakness Acknowledging and admitting your limitations is the first step in being able to overcome them Understanding your limitations After going through the exercise in episode 4, you should have a good idea of what your strengths are. At the same time, you should have revealed many weaknesses. The first thing you need to understand is that it is okay to have weaknesses. In fact, it is good to have weaknesses. Without weaknesses, you would never need help Without help, your growth will be limited, at least by time and energy Having weaknesses (and addressing them) leads you to seek help With additional help to cover where you are weak allows each of you to focus on your strengths When you each focus on your strengths and work together, you can accomplish more than the sum of what you could do individually Overcoming your limitations To overcome your limitations, you are not working to improve your weakness to make them a strength You are working with someone else that has a strength in the area in which you are weak. Together, you are able to accomplish much more – not in spite of your weaknesses, but rather because of the help you are providing and receive due to your weaknesses. The more, the merrier Having one person help cover your weaknesses helps a lot; but having more people working together to cover each other’s weaknesses is an even greater help. This is because the more people you have working together, the more single-minded you each can be – allowing you to really focus and specialize in a particular area. This is also a Biblical principle found in Ecclesiastes 4:9-12: Two are better than one; because they have a good reward for their labour. For if they fall, the one will lift up his fellow: but woe to him that is alone when he falleth; for he hath not another to help him up. Again, if two lie together, then they have heat: but how can one be warm alone? And if one prevail against him, two shall withstand him; and a threefold cord is not quickly broken. Crash!  Besides just awesome fighting techniques, are there things we can learn from superheroes?  My guest, Will Fehringer, gave that very question some thought and came up with some very interesting ideas I thought were worth passing along.  Wonder Woman and the Amazonians give us something to thing about preparing for our ultimate goal.  Drax, from the Guardians of the Galaxy, gives a great example of the Fool's Choice in conversation.  Every good superhero has a value system.  What is your value system and how do you enforce it? One of the biggest challenges to technologies is the Superhero Syndrome.  Sure, it feels safe to save the day, but the danger is we might get to the question Mr. Incredible posed "Can you keep this place in order without me?  Didn't I just save you people?"  The ability to be the superhero all the time is not sustainable, so we won't be able to work alone all the time.  The ability to work in teams and trust the process is becoming a bigger and bigger part of what is determining a great IT resource from everyone else. Split Focus & Superman Syndrome I feel I’m pretty in touch with my audience at times. I know the majority of my listeners and readers are trying to figure out where to start or how to continue pursuing their creative work. I basically just said it in my intro. The reoccurring pattern from my newsletter shows people like you want to know how to make time to focus on something outside of your daily commitments. Today, I was going to write about the power of focusing on a project that you both enjoy and are relatively good at. I wanted to write about how to get started with experimenting and catching a pulse to see if it was the right direction to pursue. However, this ended up turning into me possibly oversharing how my split focus has guided me to the current roadblock I’ve found myself at. Yes, I’m going to share the benefits of what focus can do for your creative pursuits, but I'm no expert. I fell I can best share how split focus and doing too much can negatively impact your life as well. Poop on a Plate I’ll admit it, I’m a wizard at piling shit high on my plate (I can't help but imagine a poop emoji on a plate). It’s been a blessing and more recently a curse in my life. I’ve had this Superman Syndrome mentality that I could do it all dating way back to high school. It started with a car accident my sophomore year resulting in me having to get a job at the age of 15. From there, I held down that job of pushing in carts at Hy-Vee while attending after-school programs and playing multiple sports. I was excelling in school, standing out in sports, getting awards all while making some side cheddar. What couldn’t I accomplish in a day? This mentality carried throughout college. My crazy ass was holding down my job at Hy-Vee, working an internship, playing / coaching football while having an overloaded course schedule with night classes. With how much this private school was charging per semester, graduating in 4 years was my only option. Bring on the challenge and premature grey hairs—I can handle it. Doing all the things and succeeding in them was my definition of success. I caught hits of dopamine chasing that ‘productivity high’ and I wanted people to know how busy I was. I was the king of focus, split focus that is and it was a blessing in the beginning. The Value of Focus Here is where I want to tell you the value of finding one thing to focus on that you not only enjoy, but you’re good at too. (I can't recommend the book Essentialism enough if you want to learn more.) Yet, somewhere in there, I’d be full of shit as I’m horrible at focusing on only one thing as I’ve wired myself to think I could do it all. When it boils down to it, yes, it’s extremely important to have something to work towards each day. Giving your attention to something you both enjoy and are good at can radically impact your life and others in a positive way. The thing I pour my soul into every day is Perspective-Collective. It started as a small side project back in April 2014 for me to create art under as I talk about in Episode 28: Make Your Name Mean Something. Over the years it began to take on a mind of its own. It's since opened up new paths of opportunity such as blogging, speaking, teaching, freelancing and now podcasting. Having something to focus on used to be an issue in the past. It had me feeling lost in my lackluster day-to-day routine. That lack of focus has since blossomed into an issue of split focus and spreading myself too thin. Imagine the smallest slice of butter that you're trying to cover a massive piece of bread with and that's me. There are so many things I like to do and want to accomplish, but there’s never enough time to pursue them all equally outside the day job...I'm sure you've said this a million times to yourself. Queue the dreaded elimination game or as Stephen King says,_ "Kill Your Darlings."_ Killing Your Darlings Here’s a breakdown of everything I do under Perspective-Collective. I’m trying to be as transparent as possible so you can see how I struggle to find the essential thing(s) to focus on while eliminating the non-essential. Podcast - 50% Freelance - 20% Personal Work - 12.5% Speaking - 12.5% Teaching - 5% You have no idea how badly I want to get back to doing the podcast weekly. I feel if I was 90% all-in on the podcast, I could significantly grow it at a faster pace. Yet going all in on the podcast has its consequences that I’m not sure I'm ready for. While my day job covers the basic costs of my day-to-day living, taking on freelance with the right projects is too hard to pass on. I have an absurd amount of student loans and other debt looming over me. Making time for freelance slowly works me toward some type of future financial freedom. Personal work is what keeps me sane and allows me to find myself in my work and experiment. Sadly, there isn’t a whole lot of time for it. Speaking gives me the largest platform to share my ideas and connect with people like you. However, the amount of time I invest in planning, preparation, practice and traveling takes a lot of time away from other things. Teaching allows me to discover things I like to help people learn and possibly monetize with an additional revenue stream. I realize I'm doing too much and one of the darlings I had to kill recently was my weekly Fresh Slice Friday pizza drawings on my @pizzadrawingsonly account. It was personal work but it was taking too much time away from the podcast, freelance and time that could be spent with my wife. Killing my darlings is hard, but the essential tasks matter most. This is something I battle against daily as I want to do it all. Catching a Pulse I'm only 29 and I need to remind myself that it's okay to not have it all figured out yet. Everything I’m doing is one massive experiment in trying to find ways to elevate Perspective-Collective to my full-time job...and dammit, I'll make it happen someday. Progress is progress. If my experiments with teaching aren’t catching the right pulse, then that’ll be on the chopping block to narrow my focus and free up time. Right now, I don’t know so I’m going to continue to dip my toes and test out the water. I share this with you so you can see the various levels of focus and the opposing side of focusing on too much. While me venting about split focus may seem like a very basic issue, it goes a lot deeper and does more damage behind the scenes. Let's peel another layer of the onion and get real. This is probably the oversharing section... Do Less, But Better...Not Really Though Funny story, I started the New Year off with the motto, “Do less, but better.” I even wrote that shit large as hell on a whiteboard as a daily reminder. That whiteboard was then stashed in my closet 4 months into the New Year...whoops. While I’ve become increasingly aware of my Superhero Syndrome, changing and acting on it is another story. It’s safe to say I’m borderline obsessed with Perspective-Collective and the multiple channels of what I can create under it. I want to do _all _the things. I tell myself that I got a late start in discovering what I was capable of so now I need to double down on my ‘hustle’ to catch up. There’s that buzzword ‘hustle.’ That word is trouble. I was blinded by the 'hustle' and the progress and possibilities of Perspective-Collective. It caused me to lose sight of the bigger picture of what was at stake. I’ve learned the hard way that I was neglecting and damaging relationships with people that mean the most to me like Emily, my family and close friends. There grew an absence of date nights and being physically, mentally and emotionally present with my wife. My family began to expect me to not show up to functions anymore. The phone calls and invites to parties and gatherings with my friends slowly disappeared. Here I am, trying to convince myself and Emily that I’m 'hustling' my ass off now in the present so we don’t have to work so hard in the future. Who am I kidding, this was total bullshit. In reality, this was an excuse for me to disconnect from the real world and work on making my dream job a full-time reality. It’s fun. It doesn’t feel like work. People shower me in affirmations sometimes when I share my work. I'd be crazy to not invest all my time in this pursuit right? This Superman Syndrome has created a trap and I’ve been trying to claw my way out of the hole I dug for myself. Refocusing On What Matters Progress started by admitting to myself then owning up to it with multiple long conversations with my wife. She wanted to be supportive and not be the person to tear me away from my dream, but hearing her side of things really put things in perspective of how selfish I’ve been. With my hectic travel schedule lately, we’ve been making more intentional date nights and uninterrupted time together. She’s been amazing and insanely forgiving...I owe her everything for that. I’ve since been attending every family function possible to reconnect with everyone. That means even all the niece and nephew birthdays no matter how many hours away they are on a weekend. Editing the podcast can come at another time. I’ve also start reconnecting with my local circle of friends who I hadn’t seen in months. Making time for football on Sundays, drinks, dinners and low-key hanging has been great.While some friendships are gone, the ones that matter are still around. I still have a hard time accepting that I can’t do it all because if I have open time, it takes everything in me not to schedule something to fill it. I share all this because I want you to find something to focus on that lights you up. However, I want you to see that there's gotta be a balance as tunnel vision on a dream can do damage. You can’t do it all. Trying to do so comes at the expense of neglecting other things in your life. Imagine building an empire for yourself only to turn around and have no one to share it with? That’s the shit that scares me and what I try to keep top of mind each day. Key Takeaways Doing all the things is not a sound definition of success. I covered things like finding help with house and yard work, so you have more time to devote to your business and family. I also talked about hiring someone to take on mundane non-design tasks for your business. Pay them a small fee and use the time they save you for designing and earn a larger fee. If you haven’t heard that episode or if you think you need a refresher, you should go back and listen to it. Today I want to talk about one aspect of hiring help. And that is a Virtual Assistant or a VA. What is a virtual assistant? Simply put, it’s someone that assists you from a remote location. Be it at another business location or from their home. Someone next door or half way around the world. They work with you virtually. If you’re running your own business and you’ve ever hired another designer, a coder, a web developer, a copywriter, an illustrator or any other such person, you have in effect hired a virtual assistant although we don’t usually refer to these people as such. These people are great. And they form a solid foundation for your “design team”, but that’s not what I’m talking about today. The Virtual Assistants I’m referring to are the ones that may not be in the design space. Instead, they help you with the mundane tasks of running a business so that you can free up your time. How could you use a virtual assistant? Think of a typical week and all the small tasks you do that don’t fall under the umbrella of designing. Many of those could easily be delegated to someone else. Design related Update plugins Online research Review/test a website Writing/Editing/Proofreading Translations Text/Database entries Project Management Business-related Invoicing/bookkeeping Cold calling Late payment follow up Organizing client meetings Marketing Manage social media for you and your clients. Managing feedback forms inquiries What does my Virtual Assistant currently do for me? Plugin management Blog/podcast research Discovery research Website testing I’ve also used VAs in the past for Database entries Photo manipulation Proofreading Typing What if you can’t afford a virtual assistant. It’s a valid concern. But look at it this way. Time is finite; you need to use it wisely. Only you can make your business grow. Even if money is tight, you are much better off paying someone to do your simple tasks and use that time to work and grow your business. Hiring a virtual assistant isn't as expensive as it sounds. If you can scrape together $10, you could gain an hour of time to invest back into your business. After all, wouldn’t you be better off attending networking events, meeting with clients, even working on your own promotional material? It’s worth considering don't you think? I’ve never heard anyone who has hired a virtual assistant say it was a mistake to do so. Perhaps the person they hired didn’t work out, but the position itself wasn’t a mistake. In fact, most people say afterwards that they wish they had done it sooner. "But I like doing those tasks." Even if the tasks are something you LIKE to do, it might be better to delegate them and us the time for something you NEED to do. In episode 4 of the podcast, I talked about Superhero Syndrome. It's what happens when we feel the need to do absolutely everything ourselves. The problem is, we can't do everything well. We should concentrate our time on the things we do best and leave the rest to people more qualified. In episode 38 of the podcast, The Many Hats of a home-based graphic designer, I go over the many parts of running a graphic design business there are beside designing. Many of those tasks can be delegated to a virtual assistant. There’s an awful lot involved with running a successful design business beyond designing. If you try to do it all it could lead to burnout and then where will you be? Where can I find a virtual assistant? The easiest thing to do is hire friends and family, but that could potentially lead to problems. You'd be better off paying someone else. This episode represents the last of three bonus episodes that I have dedicated to talking about who we are not. Namely, out alter-ego that has a tendency to appear when we are under stress. I introduced the concept of the alter-ego in Bonus Episode 18, Defining Who You Are Starts With Who You Are Not, and dove into two of the most common stress reactions in Bonus Episode 19, Common Stress Reactions That Derail You [Part 1]. In this episode I’m going to give an overview of two other common stress reactions and what you can do if you choose not to utilize these reactions in any given moment. I say choose because I want to underline that there is no right or wrong in how you respond to stress it’s just that some reactions will move you toward your goals while others will move you away from your goals. Tolerating/coping: The Chameleon  While this stress reaction is much more agreeable and feels better than shutting down or over-reacting, if you constantly choose this method of dealing with stress you will never be truly happy. This is the stress reaction of choosing your battles but you must choose wisely. While tolerating and coping are great short-term strategies they are debilitating long-term strategies. For example, if you had guests coming for the weekend you're not likely to bring up and address every little thing they do that doesn't follow house rules or just plain gets on your nerves. They are there for a short time and the goal is to make your guests comfortable and for everyone to have a good time. So, you tell yourself they just don't know better, you put it aside and move on. However, if these guests are building a new home and out of the graciousness of your heart you offered to have them live with you for 3-6 months it would be a different story. In this instance you would be better off using a different strategy:  having a conversation up front about house rules, expectations and strategies of dealing with conflict. But many of us don't think to set expectations in advance. You see, we have been raised to be The Chameleon. Listen in to identify where The Chameleon is showing up in your life and if you're interested in identifying all the areas of toleration in your life I’ve got a worksheet that can help you with that.   Focusing on Others: The Superhero Syndrome Oh, how I love to help others. It makes me feel so good to solve other people's problems, give them a helping hand, and take some of the stress off their shoulders. I especially love it when I don't want to deal with my own projects and problems.  Being able to focus on someone else for a while takes the attention off what's causing me stress in my own life. This is a sure-fire way for me to feel better for a little while. The problem is while I'm off saving the day for someone else my own stuff gets neglected: my business, my home, my finances, my health, etc. All you current and recovering people-pleasers, are you with me?! Tell me if this sounds familiar. It starts as you giving out of the generosity of your own heart. You see a need that you know you can take care of and your instinct is to take care of it. Because that's you, your a giving person. It's part of your identity.  So you swoop in and contribute your time, energy and/or resources and it is so appreciated and makes a difference that you light up on the inside. It's like a drug. You get a jolt of the feel-goods so you do it again. And it starts to become a regular thing. So regular that other people stop relating to it as a gift that you generously, and with sacrifice to your own needs, give - and they start taking it for granted. Now it's no longer a gift, it's an obligation and obligations don't make you feel good they make you feel burdened. But if you stopped giving people would wonder what's wrong with you, what made you so upset. And that's not you. You're not the type of person that takes things away just because you’re upset. That's childish and you’re not childish. This is now a crisis to your identity. Continue to give resentfully or take it away and risk your reputation as a helpful, giving, generous person. So now you are on the hunt for any semi-valid excuse for why you can no longer give what's expected of you. I mean, you can't possible just come out and say it no longer works for you to give or heaven forbid...ask to be recognized and appreciated for what you give. Heavens to Betsy, who the hell does that?! All the while your own needs, your projects and your mission in life take a back seat - only to be given attention when there are deadlines, emergencies or wake-up calls. And the saga continues. Cue the music. Or maybe this is your wake-up call. Listen in to hear more about The Superhero Syndrome and how you can prevent it from taking over your life. Managing Your Alter-Ego If it helps you to name your alter-ego, draw it, journal about it, or write a song about it. The more aware you are of this part of you the more power you will have over it. When you know the thoughts, feelings and behaviors you have when your alter-ego has taken over - and what triggers those reactions - the better you will be at catching your alter-ego before it has done too much damage and you can handle the situation from there. Trust me, knowing is half the battle. You are going to feel like a whole new woman as you start working through this process. Now, that sounds like a joke, and it kind of is, but I want you to think about Super Man, Super Woman, Super Hero syndrome and think about whether you might be suffering from it.   This typically happens once you have a team growing and you have some momentum going!   Do you think you can save the world in Network Marketing?   Do you try to do it all?   Do you feel responsible for the success of everyone on your team? And, do you take on the responsibility of their failures?   Let people know in that very first phone call you have with them once they have joined that THEY are the ones responsible for their own success or failure.   Congratulate them on making a decision and joining the team, and you will be there to be their best cheerleader, but success or failure is based solely on their actions in their own business.   Be clear right up front.   You can't motivate another to work the business, you can only inspire.   You can, however, sell people into joining. That's called a "paid no!" But "joining" is not the same as building.   I made some big mistakes in my early network marketing career by running meetings and thinking I was the only one who could do a presentation "the right way!" We created a team where others thought they were not capable of doing the business themselves.   Spend time where it is earned...where it is deserved...with the ones who are actually building a business. Doing the daily action steps.   Remember, it's okay to set boundaries around your business and your time. Don't fear that others will quit if you are not there at their beck and call. True builders are doing this for themselves and by themselves.
