Have your list broken into columns: I do this, I need to do this, someone else could do this, and not applicable. Go through this list and consider every task, no matter how mundane, and ask “do I really need to be doing this?” If you find yourself saying ‘yes' a lot, dig a little deeper. There could be things that other people may be better suited for.    Now that you have your list laid out, begin clumping tasks together and see if a position arises from there. Things like checking emails, sorting communications, transcribing voicemails, and other tasks could be done by someone else. Remember, though, it'll take time for them to reach the pace at which you can do these tasks. Once they're in the groove, it'll be worth it.    Once you've got a good idea of what kind of hire you're looking for, head to a hiring resource like Virtual Staff Finder. But with the right attitude and a little insight, you'll be happy you have the help--and talent--that's out there.   A question that's often asked is “how do I pay my freelancers and virtual assistants?” First things first--the chances are you're hiring these individuals to make your life easier. So why make it harder than it has to be?    Different platforms and services offer different methods of payment for their freelancers. Places like Upwork and Fiverr use an escrow system, which is when payment for a project is held by a third-party, offering the protection of your approval of the final product, as well as security that the money has already been deposited for the freelancer.    In the end, what's important is that you find a service that works for you. Consider exchange rates, transfer rates, deposit time, automatic payments, and security. All of these aspects have a major impact on the relationship you have with your freelancer or VA. Especially if you're hiring outside of the US, there are some important things to research. British entrepreneur Chris Ducker has experienced the power of a book to grow his business not once, but twice.   His first book, Virtual Freedom: How to Work with Virtual Staff to Buy More Time, Become More Productive, and Build Your Dream Business, was published in 2014 and continues to sell well today.   Four years later, Chris wrote and self-published Rise Of The Youpreneur: The Definitive Guide to Becoming the Go-To Leader in Your Industry and Building a Future-Proof Business.  Chris is a serial entrepreneur and owns and operates several businesses, including the personal brand education company Youpreneur.com. He employees more than 350 full-time employees. Nowadays he spends most of his time coaching and mentoring successful entrepreneurs, as well as investing in and advising startup companies.  Top Takeaway: Be Strategic About Using Your Book To Grow Your Business  Chris tells Published Author show host Josh Steimle that when Virtual Freedom was published, he didn't want to be tacky or overly obvious in promoting his business Virtual Staff Finder. “I did want to be strategic, but, but I didn't want to be seen to be strategic, if that makes sense,” says Chris.   In the approximately 280 or so pages in the book, Virtual Staff Finder is mentioned only four or five times.   “But this I know for sure is the big deal closer: At the back of the book, we had a resources section. And at the beginning of the book, I said, ‘You're going to see lots and lots of resources mentioned throughout the pages of this book. To save you time skimming back through all of the pages to find them, when you're done reading it, I put them all at the back in a nice convenient list for you, along with website addresses what it's for, etc'.”  At the beginning of the Virtual Freedom's resource section a note appeared referencing a companion guide to the book, downloadable for free at Virtual Staff Finder's website.   Placing the guide on his website meant that thousands of people signed up for it, and in doing so happily submitted their email address to Virtual Freedom.  Chris says his strategy “worked brilliantly. There are 1000s and 1000s of people who have opted in for the companion guide over the last six years. And many, many of them have converted to paying clients.”  He says Virtual Freedom has been so successful because it's: “A no brainer for people to pick that book up, learn what they needed to do and then say: ‘I can either carry on doing what I'm already doing and being overwhelmed and not really getting anywhere. Or I can follow the advice in this book, and go out and find a VA and build my virtual team, or option C is, I can use the author's company to help me do it'.”  With this approach, Chris gathered tons of new clients and about three or four months after that book came out, he literally doubled the size of the team working at Virtual Freedom.   Self-Publishing Is The Way To Go   Chris is a strong advocate of self-publishing, for a number of reasons. First of all, by self-publishing, an entrepreneur retains the rights to their book. Next, speed. With traditional publishing, it can take up to two years for a book to be released - a very long time-frame in the world of an entrepreneur.   Use a Developmental Editor   Regardless of which route an entrepreneur selects, Chris says that: “My big piece of advice, whether you go traditional or you self-publish, is that you must hire a developmental editor to work with you on the book.   “This isn't an editor who will check for spelling and punctuation and grammar, and all that stuff. Welcome back to the Scale your Small Business Podcast with your host, Jillian Flodstrom! Today’s topic is hiring. How do you know when it’s time to bring someone on? How do you navigate the budget around that? What roles would you hire for? All of these questions can be overwhelming, but in today’s episode, Jill is breaking down the basics.    Jill’s first tip when it comes to hiring new team members is to start with an extensive list. On this list, you’re going to want to include everything that a hire would be doing. Consider what their job is going to look like, but also consider the core reason behind your need to hire them. Is it because you’re disorganized? Will this person save you time on projects that usually take longer for you to complete? If someone can complete a task for you in half the time, is it worth it to include them in the work you’re doing? Your list should have the answer to all of these things. Your future self will thank you when you are able to train your new hire more efficiently. By knowing the in’s and out’s of what you want their position to look like, you can more effectively communicate their responsibilities.    While you’re making this list, keep in mind what your budget looks like. Jill suggests setting aside what you would normally pay this person before you hire them to ensure you can afford the next step. Think about the sustainability of it, and if you can explore subcontracting options or only need them for a brief period of time.    Moving forward in the process, it can be a daunting task to actually FIND someone who fits your needs. Jill’s primary resource is through warm referrals. If someone knows your personality, knows the type of work that you do, and they know someone that thinks could be a good fit for them, it's probably going to work for you too. Other options include your own network or bringing on a part-time contractor to full time and include what benefits you can.  You can also check out job boards, Fiverr, or Upwork to find someone who knows the ropes and gets your vibe.    Jill has found great success with Virtual Staff Finder. That is an organization that helps you find people overseas to do amazing work. It's amazing when you can find someone that is in a completely different country, in a completely different time zone, but they totally get you and they want to see you succeed as much as you want to succeed.    Before you think about hiring someone, make sure you have your interview process is clearly defined. Have your questions lined up beforehand so you can weed through applicants that don’t fit your needs. This allows you to see if the potential new hire is aligned and flexible to what your needs are. Often, things can be automated, which may not be ideal for the industry you’re in. At the very least, it allows you to convey your needs clearly so you can sift through applicants. Additionally, it makes sure that you can clearly offer the position, as to not squelch any enthusiasm or lose an awesome employee. Key Takeaways:     Start with an extensive list. Our podcast guests for today is a serial entrepreneur of several seven-figure businesses, a virtual CEO, author, family man, and a motivational coach who aims to help entrepreneurs all over the world who wants to make a change in the world. We are about to go into his journey, the battles within him and around him, he needed to overcome, the mindset he’s in, and the leadership skills he honed to be where he is now. If you don’t take heed and apply what he shared in this episode, I am telling you, you are doing a disservice to yourself! Without much ado, let’s get on and take a peep inside the mind of Mr. Chris Ducker. Early in his life, Chris wanted to become a pro basketball player. But basketball is not a big thing in where he lived, so he went on another thing. He wanted to be a publisher, so he did publish a magazine for about six or seven years which was called the Hong Kong superstars. As a true entrepreneur, he wanted to be a part of the solution. So he opened his first brick ‘n mortar business, a call center facility in the Philippines. It was a very successful venture and is still up to today, but it has caused him to burnout in a big way. The incident was a major wake-up call and Chris had drastic lifestyle changes in both his professional and personal life, which he shared in this podcast which may be the wake-up call you to need today. Sometime during this time Chris also started blogging and podcasting, which grew his online presence and pave the way to his other ventures, like his Youpreneur, Virtual Staff Finder, and him publishing a number of books. We are very fortunate as Chris opened his life to us, sharing his wins, tips, programs, even his regrets and how he gets back up. We talked about the ins and outs of the remote working business, developing personal brands, and developing a strong mindset in achieving anything you may set your focus on. Let’s dive in! Here’s What You Missed The importance of finding or even building your tribeWhat you get out of a mastermind groupsHow do you run a business and not you being run by your businessThe beauty of remote teamsThe truth behind impostor syndromeHow do you build consistency Knowledge Nuggets [11:53] To find it, the tribe, you've got to create, like to be able to attract the tribe, to be able to track people into your ecosystem, you've got to create regardless. You need to create helpful, valuable, original content that can genuinely help solve people's problems and give them answers to their questions. [15:33] It's tough, but you can do it. You can do it through delegation, plain simple. [22:11] It certainly helps to have family and those kinds of friends that is just going to give it to you real up front. [23:16] On accountability: That's honestly what keeps almost all high achievers continuing to want to achieve more and to learn more. Like I often say that as leaders, we've got to continue to learn in order to continue to lead. [29:07] On remote team: The beautiful thing about this is that we are not. Or we're no longer forced into a pigeonholed geographical constraints when it comes to finding the right people for the role, for which we're hiring for. So absolutely a business can be set up from the outset and built and grow 100% remotely. [33:00] It's important to compartmentalize those individual aspects. [39:18] You cannot, you should not compare your 10th step to somebody else's 70 and 80 or 200, whatever it is. They got more, steps on the road, they're already ahead of you because they started before you. You shouldn't be comparing yourself, you know, and that at the core of it, that's what imposter syndrome really is.             [43:52] Consistency is everything like, make no doubt about it. Like you show up two times a week for your tribe online. Regardless of what you're doing, whether it's a, an Instagram live or, a Facebook live or a blog post or podcast, like what you're doing, like just show up consistently. Become somebody's favorite. ultimately the consistency will create that win for you at some point. [44:58] Masterminds for me have been the biggest needle mover in my business. When you're investing in a mastermind, you're actually paying for access into somebody's program. [48:19] We don't actually need more ideas. We don't actually need more content. Even what we actually really truly honestly need is more support and more accountability. We need someone to hold our feet to the fire when it comes to setting and getting our goals. [50:36] Entrepreneurs do things to better other people's lives. Yeah. They're making money out of it, but ultimately that's what that at the core of every entrepreneur is that problem solver. Everything changed for Chris at the end of 2009, when he suffered a horrific burnout. He was living like most entrepreneurs, working 14-hour days, six days a week, spending very little time with his family and working ‘in’ his business, instead of ‘on’ it way too much. He loved his business and the focus of building it, but Chris was tired. In every possible way.   Going into 2010, Chris put a 1-year goal in place – to become a Virtual CEO, and replace himself in his business as much as possible by the end of the year. By late November 2010, he achieved the goal. What is a youpreneur? Chris realized about five years ago that people were personally signing up to do business with him. Not the brand name or the staff he employs, but him. A youpreneur builds a business based around them, the individual, but not reliant on them. Chris has created a movement centered on this philosophy. As you build a business around “you” all sorts of other opportunities start to present themselves. He encourages listeners to think about, “What sets YOU apart?” From there you can cultivate a business specific to you. Centering a business around your reputation puts you in top control of a company or product you built. Why waste all that work by building your company on rented land. Chris stresses the need to grow your platform on your own domain. Don’t rely on Facebook or Instagram to look out for your best interests. Once you have your domain, what is the best way to reach your audience? By the year 2020, according to Google, 90% of content consumed by users will be by video or audio. The buzz word of "virtual assistant" is rampant in the online business world, but not so much with traditional product or service industries. Technology has made it possible for small business owners to seriously consider virtual assistant services as they grow their company. In today's podcast, we go over what a virtual assistant is and ideas of what kinds of businesses they serve.   Show Summary Virtual assistant definition: A Virtual Assistant (VA) is one who aids clients remotely by doing administrative tasks in their own office, using their own equipment. Communication between VA and client is generally done by a variety of methods, such as phone, email, instant messaging, or video conference.   Why consider a VA Whether you are growing your business or a busy executive and you find yourself either bogged down with administrative tasks or simply do not have the desire or expertise in certain administrative tasks, then consider VA services. Many times, the ever-so-important tasks that must be done, such as bookkeeping, letter writing, invoicing, etc., eats up the time of a busy business owner cutting into the time they should be spending growing their business and spending time with their family. The delegation of administrative tasks or special projects to a VA saves time and money for the business owner.   How would a VA save money Because VAs are independent contractors instead of employees, clients are not responsible for such employee related expenses such as employment taxes, insurance, and benefits. A VA provides their own office space, equipment, and supplies, the business owner does not have to have the extra expense of employee space and equipment.   How do you know if VA is right Consider a VA when you have grown your business enough and you feel overwhelmed with all the administrative tasks. Hey hey! Welcome to episode 135 of Life on Fire TV. On this episode we’re talking about one of the most important ways to leverage yourself in your business: how to hire a virtual assistant, and how best to work with them.   As entrepreneurs we love to do take it all on and do it ourselves! So often we think no one can do it as well as we can. But the truth is hiring someone else to help us is one of the best ways we can grow our businesses. And while we may be very, very good at something if that task isn’t profit-producing and income-generating it is a task someone else can do for us.   Early on in my business I hired Donna who you will hear from on this episode. Donna has been with me throughout my entire business journey. I hired her to help me with social media 5 years ago and since then she has grown into greater roles with greater responsibility. She’s been critical to my success and I’m happy she is a significant part of the Life on Fire team.   Today Donna talks about how she’s grown into her current role as the hub of our customer support team. She’s also hired and trained several virtual assistants (VAs) over the years and has figured out what to do and what not to do with VAs! She shares all of that on this episode.   In this episode you’ll hear: The two tools to make your life easier when training a VA. (18:30) How to be ready to let go and let your VA handle work for you. (31:50) Are VAs employees or contractors and how does that impact your business? (35:00) How to trust your VA with your social media tasks. (42:00) Should you outsource your Facebook ads? (51:00) And so much more! The first step in hiring a VA is to make a list of tasks you would like to give your assistant. Even if you aren’t in a place where you can hire someone right now this is still an important step to take because when you are ready you’ll know what you need help with. When you know what you need done you’ll have a better idea of who you need to hire.    And when you’re ready to hire you have many options. To take the guesswork out of what company to use Donna and I share our experiences with several different companies we’ve used. In the past we’ve worked with Employee 123 and had good experiences.    We also have worked with Virtual Staff Finder, my friend Chris Ducker’s company. They blew us away with the level of detail and attention they provided. It literally took Donna two days to decide from the candidates they offered us because they gave us so much information on each person - which is a good thing! They made sure we had everything we could possibly need to make the best choice for us, and we did.    If you aren’t looking for a part-time or full-time VA but you have a project you need completed you can use a web site like oDesk. I’ve used this in the past and it’s worked out well. You sign up, post your project and how much you’ll pay to have it done and then people apply. You choose from the applicants and once you both agree to the terms they start working for you.   Whether you go with oDesk, Employee 123 or Virtual Staff Finder your next step will be to document how you want your tasks completed. You can use a tool like Jing or Snagit to do so. Jing is free and Snagit is inexpensive so they’re both great options for you.   Now your VA is ready to work so your only responsibility at this point is to track their progress and manage them. You can track the progress of tasks by using a tool called Asana. You assign, track and manage tasks within Asana so everyone is on the same page; it’s a much simpler and easier way to keep the workflow flowing.   And that’s how you hire a virtual assistant and manage them!
