Ayelet Fishbach is a Professor of Behavioral Science and Marketing at the University of Chicago, Booth School of Business, and the author of GET IT DONE: Surprising Lessons from the Science of Motivation. She is the past president of the Society for the Science of Motivation and the International Social Cognition Network. Her groundbreaking research on human motivation has won numerous awards and is regularly featured in the media, including the New York Times, Financial Times, Wall Street Journal, CNN, and NPR. Ayelet earned a bachelor's degree with distinction in psychology, a master's degree summa cum laude in psychology, and a PhD magna cum laude in psychology, all from Tel Aviv University. In this episode we discuss the following: To increase motivation, find pleasure along the way. And setting a goal to do something is generally more motivating than setting a goal to stop doing something. To increase motivation, we can monitor progress by looking back and looking ahead. When we start out, we can look back and take encouragement from the small progress we've made. When we've almost completed our goal, we can look forward, and take encouragement from how little we have left. When our goals are in harmony with each other we're more motivated than when we have conflicting goals. For example, rather than thinking about work-life goals as conflicting, we can think more abstractly about how the goals complement each other. “Ah, but a man's reach should exceed his grasp,” the poet Robert Browning once opined, “or what's a heaven for?” That's not a very satisfying maxim for someone trying to lose weight, learn a language, or improve themselves in general on this earthly plane. But there are ways to maximize one's grasping ability, and that's an area where psychologist Ayelet Fishbach can help. Fishbach, the Jeffrey Breakenridge Keller Professor of Behavioral Science and Marketing at the University of Chicago Booth School of Business, studies goals and motivations. It's work that saw her serve as president of the Society for the Science of Motivation and the International Social Cognition Network and to pen the 2022 book, Get it Done: Surprising Lessons from the Science of Motivation. In this Social Science Bites podcast, she tells interviewer David Edmonds that one tip for setting goals is to make them concrete. So, for example, resolving to ‘being a good husband' works, but ‘being happy' does not. ‘Being happy' is just too abstract. “You need to get to the level of abstractness that is motivating … but not too abstract that it is no longer connected to an action,” Fishbach explains, adding that there must be “a clear connection between the goal and the means.” However, she continues, research suggests that people -- while focused on the ends -- tend to scrimp on the means. Fishbach notes research on MBA students found they were willing to pay $23 for a particular book – but only willing to pay $11 for a tote bag that they knew also contained the book. The value of the bag, which was negligible but still extra step to getting the book, was therefore negative. “Which makes no sense,” she acknowledges, “but it illustrates the point.” Goals, she says, should be things we can “do,” what we can achieve, as opposed to prohibitions on actions, those “do nots” that describe what we should avoid. “Do” prompts, she continues, “are more intrinsically motivating. You are more excited about them. It feels good and right.” Plus, focusing on what we're avoiding puts that thing in front of mind – which makes it harder to ignore. Fishbach calls for measuring your “do” activities, setting targets. She cites a study that saw marathon running times in the United States were not being evenly distributed, but clumped around just-before milestone times like three-and-a-half or four hours, suggesting runners pushed themselves to hit their personal targets. And where there are targets, there can be rewards. “Rewards work better than punishments,” she says, “but they don't always work in the way they were intended to work.” If we incentivize the wrong things, behavior bends toward the incentive rather than the underlying goal. Oddly enough, “uncertain incentives seem to work better than known ones." Fishbach was part of a research team that saw people would work harder for a $1 or $2 prize, with the amount determined by a coin flip, than they were for a $2 guaranteed prize. “The excitement of resolving uncertainty is always better than the reward you are getting.” Other topics Fishbach addresses in this episode include internal motivations (immediate returns trumped longer-term rewards), how to sustain motivation, and whether we truly learn more from failure than success.

But failure, it turns out, freaks us out, especially when we are new to a field. That might explain why agile transformations fail at a very high rate, even though the benefits of agile are well studied. Folks in an agile transformation are new to agile, and little failures at the beginning can lead them to run away.In this episode, Dan Dickson and Dan Greening talk about a recently published paper, "You Think Failure is Hard? What happens when the person you most want to influence is you?  Setting and achieving goals for yourself at work, home, and in relationships—is harder than it seems.  So how do you know where to start? Ayelet Fishbach, professor of behavioral science at the University of Chicago Booth School of Business, has focused much of her career on determining what motivates people.  From, how do you carry on in the face of roadblocks and distractions to how do you decide which tasks and ambitions to prioritize when facing multiple responsibilities. Through her research, Ayelet discovered that there is a certain structure for getting things done.  Understanding why your goals are important is a critical first step.  However, there is a balancing point where your goal must be fun or intrinsically motivating.  Ayelet uses an example of putting together a financial plan.  Unfortunately, most people do not believe this to be a fun exercise, which is likely why families put off dealing with their financial situations until they are forced to. Motivation is likely high when you set a goal and high when you can see the finish line.  Ayelet points out that goals often die in the "middle problem," especially long-term goals.  For example, take retirement planning.  A goal of this type needs to be broken into sub-goals and into the smallest unit that makes sense.  Rather than measuring retirement progress in days or weeks, think of it in terms of years or even decades. An often-overlooked aspect of achieving your goals is ensuring you have the right support people around you to help.  Of course, letting people know what your goals are is a great first step.  However, as Ayelet discusses, people who understand your goals can encourage you to keep going when you are down, which can be a highly motivating factor in achieving success. We set goals that we don't know if we can reach this specific target. We don't know if we can do this much by that time. And we did that on purpose—the challenging target is better than the target we know we can achieve. I would say it's the same for setting a goal for others and yourself, and there are a few principles. We want the goal to be enticing, something we aspire to achieve.
