Short Answers To BIG Questions About Agile Leaders What Is an Agile Leader? Three qualities define an agile leader. First, agile leaders are comfortable with uncertainty. They're willing to hear and say, “I don't know.” They understand not everything can be stated with certainty. This means they can accept it when a team says they'll be done in five or six months. Second, agile leaders guide; they don't command. An agile leader does not tell people the specific steps to take to achieve a goal. Instead, the agile leader creates a culture of teamwork, transparency, and continuous improvement. This environment empowers team members to achieve great things. Third, agile leaders do less but accomplish more. Agile leaders are rarely a flurry of activity. Instead, they motivate and inspire others to do more of the right things. Jazz great Thelonious Monk was known for leaving silence between the notes he played. He said, “What you don't play can be more important than what you do.” Like Monk, an agile leader knows that what they don't do–where they leave space–can be more important than what they do. What Is an Agile Leader? - Mike Cohn Let's start with what agile leadership looks like.Guide, Don't CommandI've got a poster on my wall that shows the Monopoly man, the mascot of the Monopoly game. I had to look up his name, by the way. It's Milburn Pennybags, also known as “Rich Uncle” Pennybags. In the poster on my wall, Mr. Pennybags proclaims, “Leadership: Guide don't Command.” I bought the poster for two reasons. One, it's funny to have my “rich uncle” looking over my shoulder during Zoom calls. And two, the motto actually summarizes agile leadership pretty well.Agile leaders set out some goals and create a culture for people, but they don't tell people what to do—they don't assign specific tasks.Agile leaders will say Let's achieve this goal. But those leaders won't dictate how to achieve that goal. Instead, they create a culture of teamwork, transparency, and continuous improvement. In other words, they create an environment where teams are empowered to achieve great things.Traditional leaders might also do those things, but creating the culture is not the foremost thing on their minds. So if you want to be a more agile leader, start by doing less telling and more inspiring. Set big audacious goals for your teams and create an environment where they can succeed. If you do, I suspect two things will happen. Most times, your teams will surprise you with their ideas and innovation. And every time, guiding instead of commanding will help you succeed with agile. “If you have self-organizing teams, your power as a leader is determined by your ability to enable others to grow and take responsibility." Ron Eringa is a leadership developer and the co-author of “The Professional Agile Leader”. In this episode, we discussed insights from his book on how one can become a professional agile leader. Ron started by sharing his view of why agile transformations usually fail and gave advice on how companies should adopt agile in a more effective way. Ron then described characteristics of a professional agile leader, including how to apply situational leadership by understanding the 4 different leadership styles (combative, compliant, competitive, catalytic). Ron also explained how leaders can build high-performing teams by being aware of the two domains (visible & invisible) the teams are operating in and by understanding the interconnection between structure and culture. Towards the end, Ron shared his utopia view of how organizations would look like if they already become fully agile and also shared some patterns for effective leadership. This week, Dan Neumann is joined by his colleague and repeated guest, Adam Ulery. In this episode, Dan and Adam are exploring the true meaning of being Agile, which is often a subject of discussion. Dan recently found the work of two researchers named Corey Baham and Rudy Hirschheim on the theoretical cores of Agile which provides valuable information about the identity of Agile. Key Takeaways What does Agile mean? The four cores of the Theoretical model on Agility in the mentioned research are validity, inspection and adaptation, working collaboratively, and continuous customer involvement. Going superficially vs. deeply into Agile: A superficial approach is when people go through the motions or practice Agile behaviors and activities, maybe not fully understanding the reason why they are doing what they are doing or the benefits implied. Going deeper into Agile means seeking a better understanding of the reasons behind your behavior. Agility at the Team level: An example of a superficial approach to Agile can be when a person is named the product owner, then he/she gets a list of tasks to do, and maybe even is required to check before doing anything. There are cases when the new product owner also takes on the new role on top of a previous list of accountabilities, resulting in a very superficial approach to the functions. Not going beyond the functions of your role can also be a superficial way to execute a role. A deep way to develop the role is to begin to understand its true purpose and to remove the barriers preventing the achievement of those goals. The whole Team must be aligned when the priorities change. The environment has to add value to the Scrum framework. A tight partner of alignment is discipline; the team has to say no to the things they shouldn't be working on. At the leadership level, the Scrum values have to be deeply understood. Superficially, a leader has a general understanding of Agile, more in terms of a process, another way to manage projects. An Agile Leader has an understanding of Agile as an effective tool to help the organization to achieve the outcomes it wants. An Agile Leader removes the impediments for the Team to exercise the Agile values. The whole Team must be aligned when the priorities change. Change isn't easy. The whole Team must be aligned when the priorities change. To experience great rewards you have to put in the effort and go through the pain. COVID has undoubtedly had a hand in worker expectations, and it offers leaders the opportunity to move their business from being just connected to becoming “omni-connected.” “When organizations combine the digital and technological with the human and cultural, then that combination becomes particularly powerful. Agile Certification is a for-profit product. Can it be an effective way to become a better Agile Leader? Education is a way to develop skills and learn concepts quickly. Modern education, and industry certifications are designed to ensure predictable outcomes from regular employees. While Agile Certifications can be a great way for a beginner to ramp up quickly, they are NOT the best way to develop Agile Leadership skill. We are not trying to be doctors or lawyers. Life, death, or freedom do not depend on what we do as Agile practitioners. A computer-based quiz and a paper certification is not a testament to our effectiveness in our role. Leaders don't graduate. They arise. The best way to develop your skill is to immerse yourself in a team. Lead when called for, and be content to follow too. Focus on becoming visionary. Develop your discipline. Learn to focus and commit. Learn to persist in the face of challenge. In the face of your own shortcomings. Find mentors and walk toward mastery. This is the most effective path. You can use Agile Certification to complement the journey, but it can never be a replacement. ***JOIN THE FORGE*** Sign up for an upcoming info session about our online leadership immersion experience. https://event.webinarjam.com/register/15/l71zgcl Or click here to discover more: https://badassagile.com/the-forge/ ****** ***WANT TO GROW AN AGILE BUSINESS?*** Check out my new premium podcast - "The Badass Agile Entrepreneur". https://learning.fusechamber.com/#podcast/ We're also on YouTube! Despite the bad news all around, I have tremendous hope in us. This is a time of great divisiveness, and yet, we've been through this before. The Agile Leader has the ability to begin with one - one team, one community, and demonstrate by example how we can move from division to accord. Unless we learn to move in the same direction, we can never truly accomplish anything great. Quiet Quitting is trending so hard, it has its own hashtag. What is it, and what do you need to consider? What Is Quiet Quitting? Quiet Quitting is a passive form of protest. It is the act of giving up your duties beyond the bare minimum - without actually quitting your job. It's Happening Whether You Like It Or Not As a leader or executive, quiet quitting is happening whether you're paying attention to it or not. It's important to lead the narrative inside your walls and beyond. You'll be judged on how you handle this situation. And it has the potential to be a problem - for your company and the economy at large. Quiet Quitting and Agile Leadership If you're an Agile Leader, think about how Quiet Quitting will manifest itself in your teams. Know how to ask questions about what's causing it and how you can help. The root causes of quiet quitting are overwhelm and burnout. A sense of duty to take on everything, only to have an employer take advantage of your willingness to overwork yourself. When the extra work is not recognized, frustration sets in. When the frustration is not tended to, you feel unvalued. Unheard. Don't Avoid The Difficult Conversation If you're an employee, think about whether you're really sticking it to the man, or if your quiet quitting is really avoiding the hard conversation. Avoiding isn't what high performers do. It's not the way of the Badass. The hard thing is always the hard thing. It is exactly what we must do in order to ascend. To thrive.
