I was first introduced to Gordon Tredgold's work through his book “Leadership – it's a marathon, not a sprint” some years back and I have followed him since then. Accountability: Episode 38: Today we are talking about accountability. Accountability to yourself, to others and to God.We have been struggling with being consistent, not only with weight loss and health journey stuff, but the things that tend to go hand in hand with that, like personal development, professional development, and faith. All of those things are disciplines, that if not executed on daily, they slip.It's important to have an accountability buddy, someone who sees through your struggle and pushes you to make it out the other side. We are that for each other, what gets us in trouble is when we both are having weak moments. Usually, we can help the other see the goals and get back on track.According to https://www.developgoodhabits.com/accountability-partner/ “an accountability partner is like a partnership where you mutually agree to coach each other and provide feedback on a regular basis. With an accountability partner, you each agree to talk daily or weekly through feedback sessions where you share wins and talk about your current challenges.” Meeting and discussing where you are with your goals is a step you should not take out. It is easy to say you are accountable to someone, but if there isn't regular feedback, you are missing it. Next is accountability to yourself. This is called taking ownership, it comes in not only when you are doing well, but also when you are failing or have failed. You make the choice to get back up and keep going. “When people don't take accountability and things, start to go awry, as they don't feel ownership they go into spectator mode and watch as things fail. If they thought it would fail from the outset it's even worse; they go into I told you so mode, which nearly always becomes a self-fulfilling prophecy.” (Leadership Principles by Gordon Tredgold) So how many times have you set out on a road just expecting to fail? New job, weight loss, ministry, being a better person? It is hard, but you have to believe that you can do it and take ownership and accountability of the process, including the ups and downs, but not accepting failure as the end.Lastly, but not least. Accountability to God. Sounds much more scary, it shouldn't. God loves us and desires for us to live a full life. He gave us amazing bodies and minds to accomplish great things. In an exciting departure from my normal format, I had the opportunity to visit with, and learn from, Gordon Tredgold. Gordon is a highly acclaimed by Inc. 100 as a leadership speaker, an award-winning author, a recognized leadership guru and, most importantly, a Star Trek fan! Gordon Tredgold is uniquely talented at quickly creating effective plans of action for corporations. He is renowned in the business world for delivering projects well ahead of their deadlines. The most prominent achievement in that realm was delivering a project valued at 30 million dollars in a sixth of the time it was estimated to take. The estimate was 18 months, he did it in 3. Gordon's Childhood Growing up, Gordon played rugby and enjoyed doing math. These were big inspirations for him as he progressed through life. Gordon was not a very large boy, and as such he had to rely on his intellect and strategic ability to win rugby matches. He learned that he could rally his teammates around a simple plan, and that as long as they really believed in it, they were successful more often than not. Early Career Gordon graduated from Manchester Institute of Science and Technology in 1984 with a bachelor's degree in mathematics. In this episode, Gordon Tredgold, CEO of Leadership Principles limited talks to Anoop Suresh, VP of Sales and Naman Chaturvedi, a marketing intern about how success is about having the right motivation, the right plan, and the right leadership. We discussed the culture that workplaces should maintain to help their employees thrive, especially during remote work settings. His first passion was rugby and he started playing when he was 9 years old. He continued to play until he was 43. As he moved into his professional career, he discovered his real passion was actually for building winning teams, coaching and developing people. He mentioned that when cricket teams such as England lose the match, they are told, “You did your best” or, “you were valiant in defeat”. However, when teams like New Zealand and Australia lose the Test series, they are not keen on the plan to set back because they know the expectations from there.And this is where culture drives excellence. It may sound negative, but actually it is a positive reinforcing way. Massive man culture is what people do when we're not looking. So for New Zealand, it's probably about them doing extra training, to get fitter and perform better. They're not told, but inspired to do so by the culture they have been in. 2020 was a year of addressing organizational concernsGordon probably booked more speaking gigs in 2020 than any other year because all of the conferences closed down. He ended up leading a program for Fujitsu and doing a few webinars as well.And the interesting thing is that all of them were 100% remote. Gordon has generally led hybrid teams, but this was the first time when he never met anybody from the team.Leaders should start adapting to the new normalGordon has observed the evolution of leadership over the years. He explained how earlier, it was 90% command and control, and 10% leadership. However, over the years, he has seen that percentage coming down. But there are still 30-40% of people who are in command and control, and it doesn't really work.With the pandemic and remote working, command and control is dead in the water. Many leaders are having to transition from command and control.People are not working in the same office, same building, same consciousness, and possibly the same time zones as well. So we need to be much more inspiring and engaging leaders. It is important to add collaborative style of approach to your leadershipGordon explained this well with a simple yet good example, considering the situation of a a guy who wants to lose 20 pounds. One way can be coaching him and keeping a regular check on his weight. This is a good way to get some detailed monitoring of his performance. However, if the only way to coach him would be to accuse him and ask him to stop eating much, then you are just going to create disengagement.Doing that in a supportive way is going to help him to become better. Thus, leaders should never have a problem with performance measurement. Gordon Tredgold Show Notes Gordon Tredgold has worked for over 25 years in senior leadership positions, successfully delivering $100m projects, running $300m departments, and leading staff teams of 1000. He has helped companies reduce costs by $350m, increase performance by 50-500%, and helped entrepreneurs triple their revenue in just 12 months. Now Gordon speaks, writes, and consults on leadership and business, he has written 3 books; over 1200 articles; he contributes to Entrepreneur, Inc. Magazine, Business Insider, Fortune, and Addicted 2Success; and he is also a visiting professor at Staffordshire University in the UK. Most passionate about What I’m most passionate about is helping people. I think that everybody is capable of doing so much more. The best belief comes when you have a plan that you understand and you can believe in. I have a background in mathematics; I’ve run large programs, I’ve run large projects. I’m very good at planning and solutions. I don’t like the word ‘coach’ for myself. Coaching is about helping people to finding the solution by themselves. I’m more of an advisor. If I work with someone, I’ll give them the best advice. If we know the answer, why not help people and tell them? It’s great to have a plan, but the issue is to focus on the right goals. Gordon’s FAST model Gordon developed a process based on understanding failures and their causes. I found that things fail because of 4 reasons: A lack of Focus A lack of Accountability A lack of Simplicity A lack of Transparency Focus = what, Accountability = Who, Simplicity = How, and Transparency = How far we have to go. Who are Gordon’s customers? This is an area I’m struggling with. There are three groups that I work with: I can work with corporations, helping them putting the right leadership and then drive the project forward. I can work with entrepreneurs to help them with their businesses. And I like to work with young leaders, help them build their leadership. If you’re not clear about the offering to each group, you create confusion, and confused customers go elsewhere. I want to help all three groups; while according to my own strategy and advice, I should pick one. But the problem with being a consultant is that they often don’t follow their own advice. Gordon’s best advice about approaching customers We should look at our business as our customers’ business. Not ours. A lot of companies think the communication with your customers should be based on: Connect – Communicate – Close, while the right way to approach your customers is Connect – Converse – Convert. Make a connection with your customers. Today, it is well known that customers need to know, like, and trust your company in order to buy from you. If you approach your customers’ generically, they will feel you don’t really know them. You need to pitch the right customers with the right message. Gordon managed to book his first Ted talk within 42 hours of approaching the right person with the most relevant message for them. No matter how good a product you think you have, we still need to reach out to the client. We have to ask! Be clear about what you want. Be clear about what your offer. Be clear about making it personal for them. But then, ask!!! If you don’t do that, you leave business on the table. Biggest failure with a customer It was last year, when I decided to do my 3000 cold calls challenge and not only did I not know who to talk to, I also didn’t know what to tell them. The most important thing to succeed in business is the ability to speak up and ask your customers what they want. At the beginning, I listened to people that said you need to share the ‘what’ but not the ‘how’. A lot of people say you shouldn’t give content for free. There is no such thing as an overnight success, Onward Nation. To help give you as much context and share as much value as I can…I am going to give you another sneak peek from Chapter 4 of my upcoming book, Profitable Podcasting. We are going to drill into this chapter because I use it to focus attention on the recipe — the practical and tactical steps — any business owner can apply to craft the right monetization strategy behind their podcast. And after our dive into strategy…we will go deeper still. I will share a recent interview that my good friend, Mitch Stephen, fellow business owner and podcaster, and I did on his show, Real Estate Investor Summit. During the show, Mitch shared his story about how his podcast had driven over $60,000 in new revenue into his business within the last 90-days. I say HAD driven — because I had a quick call with Mitch last week — and he let me know that his podcast has generated another $30,000 in revenue the day before. I want you to hear Mitch’s story in his own words. It is inspiring and tactical, which is always a great combination. So here we go, Onward Nation — let’s answer the question — “How can my podcast generate revenue for my business?” When executed properly, your podcast will be uniquely suited to accomplish three vital priorities: Expand your platform or extend your thought leadership. Build a nation of true fans. And…grow your business revenue. And…your opportunity to grow revenue will likely fit into three primary categories: Offering premium priced services to the business owners who have appeared as guests on your show. Offering less expensive, entry-level programs to your concentric circles of lesser fans, which I cover in chapter 6 of the book. Attract the right sponsorships to boost revenue and credibility with your listeners, which I cover in chapter 17 of the book. In my opinion, you will have a healthy and stable core business when you sell your services directly to your guests — and — this represents the majority of your podcast-related revenue. This sales strategy will ensure there is ample revenue flowing into your core business to cover overhead, generate profit, provide ample funds to reinvest and further expand by introducing new services to continue the life cycle of a balanced business. It is important for your podcast to feed your core business, Onward Nation. It is also important for you not to become distracted with creating a passive revenue income as your first step. Passive revenue streams can be helpful and provide high-margin sources of revenue. However, it can sometimes be tempting to want to create a passive revenue stream first because it feels less like selling. Wouldn’t it be wonderful to wake up each morning and see all of the successful credit card transaction receipts in your inbox? Of course it would. But not at the expense of your core team not having enough work to do. If you pursue the goal of creating a passive revenue stream for your business — before you address the lead gen and revenue needs of your core business — you run the very real risk of losing valuable time, getting sidetracked, and going out of business. And that is expensive. So let’s focus our attention on your guests. You will maximize your revenue opportunity, and ensure the health of your core business if you quickly begin using your podcast as what I like to call your “Trojan Horse of Selling.” Selling directly to your guests represents your lowest hanging fruit, your shortest path to revenue, and it is not a complex sales strategy. It could be as simple as sharing ideas with a guest following your interview, in an informal manner, looping back to them after you flesh out the ideas further, and then asking for their permission to proceed. Lee Caraher, host of the “Focus Is Your Friend” podcast, shared her sales strategy with me. She said to me… “Stephen, there’s usually 15-minutes before we start the interview where I say, ‘Oh my gosh, Hi. Blah, blah, blah.’ Then afterwards, I am sharing with them, ‘I have an idea for you’, which is where I’m really good. That’s one of my strengths. ‘Oh, here’s an idea! Or, here’s a different idea!’ I share the ideas after the interview is over. Depending on how my guest reacts, if they say, ‘Oh that’d be a great idea. How do I do that?’ Then I say, “Let me think about it some more.’ “A week or two later, I’ll noodle on the idea a little more. Then I’ll email them with, “You know, I thought about that idea. Here is how I think you could implement it. Here is what I think the lift will be. Here is what I think the cost will be. We can’t do that for you — or — we can do that for you.’ Of that, 25 percent of the time the ideas are coming back to us in some sort of project. Our podcast has been super helpful in growing revenue for Double Forte.” So Onward Nation…here is the first ingredient to consider as part of your monetization strategy. I call it “The Campfire Pitch.” Lee developed a straightforward sales strategy. Her podcast opened the door with the right decision-maker, she conducted a rock solid interview, and then she enthusiastically shared ideas with her guest. This The Campfire Pitch…here’s why. When you were a kid, did you ever go camping with family or friends, or have a bonfire in your backyard? Maybe you were sitting around the fire, feeling warm, and sharing stories with your friends. The energy of the group was awesome. But then the party was over, it was time for bed, and when you woke up the next morning, the same people were with you but the energy of the moment was gone. That’s what entrepreneur and brand expert Chris Smith calls the Campfire Effect. It happens in business — after a great interview, for example — and it happens in social situations. Lee knows this and has astutely aligned her sales strategy to the Campfire Effect. When the energy of the interview has climaxed, she smartly shares an idea or two. The prospective client (her guest) on the other end of the Skype connection is receptive to the ideas, because of several key ingredients: For one thing, Lee is brilliant at what she does, and she is sharing excellent ideas. Also, the guest is receptive because of the Campfire Effect and the value Lee has just shared by inviting them onto her show. Lee is airing approximately 50 to 70 guest interviews per year — so if her team continues to close 25 percent of the opportunities, then her podcast will help Double Forte onboard approximately 15 new projects every 12-months. Think about that in the terms of your core business and revenue model, Onward Nation. If you could take on 15 new projects from clients within the next 12-months, how would your business change? No doubt the change would be substantial. One of the reasons Lee has been successful with her Campfire Pitch sales strategy is because she doesn’t approach the conversations with her guests as selling at all. She enthusiastically shares ideas with the goal of delivering value. One Onward Nation guest told me, “Selling is simply the transference of your enthusiasm over to your prospect.” Lee has mastered this principle. Her guests don’t feel “sold.” In fact, the exact opposite happens: They feel fortunate to have had the opportunity to be a guest on her show. Lee’s ideas were a value-added bonus. Now let’s move to the second ingredient in a proper monetization strategy. I call it the Social Media Warm-up. The Campfire Pitch Lee Caraher uses is masterful. But, I also realize it might not be for everyone because not everyone will feel comfortable to share ideas and sell so early in the relationship. I respect that. So the Social Media Warm-up sales strategy is already baked into the overall recipe of your Profitable Podcast. In Chapter 12 of my book, you will learn how to promote the airing of each of your guest’s episodes via social media using two key ingredients — but — I am going to share some highlights right now. The two ingredients are: First, promote the airing of each episode and the wisdom shared by your guest to your social media community Then, tag your guests in each post whenever possible so they are nudged to share and retweet your content. This helps build your nation of true fans by exposing their community to your content. But in addition — your social media strategy does more than help you promote your episodes and build your nation. By highlighting your guest’s wisdom in each tweet, and by tagging the guest, you are continually reminding your guests of the value they shared with your community. This makes your guests feel good – and rightly so. After all, they delivered massive value – you recognized that – and you are now shouting it from the rooftops. By doing so, you are continually stoking the Campfire Effect with each of your guests. With some of your guests, the fire will begin burning hot so that when you reach back out to them to discuss how your core business might be able to help their business, one of the first things they may say to you at the onset of the call is, “Thanks for all of the tweets!” Then you will know that your social media warm-up opened the door exactly as you intended. You will smile when it happens — trust me — it’s rock solid awesome! Okay…now let’s switch gears and really cement this monetization strategy into place by listening to Mitch Stephen — and yours truly — share specific examples about how a podcast has generated revenue for Mitch and his company. Today's guest entrepreneur joining us on the Steve Jobs inspired Join Up Dots podcast is a man who started his career as far away as is possible to where he is today. Originally from Leeds, England, our guests early passions were rugby and mathematics, and although he was usually one of the smallest players, he loved to lead from the front, surprising his bigger opponents with his technique and tenacity. Discovering his analytical skills helped other people identify a different and more effective way to do things, and his passion for being part of a winning team, he turned these into a professional purpose. Knowing that nothing succeeds as quickly as success, he believed that triumphing in areas where other people thought it couldn't be done was the best use of his analytical skills and his fierce determination to succeed. And this approach allowed him to challenge traditional thinking and come up with innovative solutions. And how with his own consultancy company he is taking these beliefs and sharing them with individuals and companies across the world, to also go for rapid improvements. So why does he feel that he had this different approach to tackle the hard stuff, instead of going for the easy route like most people?
