BONUS: Maria Chec Explores the Divide Between Agile Leaders and Practitioners In this BONUS episode, we explore Agile leadership with Maria Chec, author and host of Agile State of Mind. Maria shares insights from her analysis of Miro's Agile Survey, revealing a concerning disconnect between how Agile leaders and practitioners experience agile methodologies. We explore the roots of this divide, discuss practical approaches to bridging the gap, and consider the implications of recent industry developments like the PMI-Agile Alliance merger. Maria offers valuable perspectives on creating truly collaborative environments where frameworks serve the teams, not the other way around. The Disconnect Between Leaders and Practitioners "Practitioners feel pressured to comply with agile practices when they don't seem to add value." Maria highlights a stark divide revealed in Miro's survey of 1,200 agile practitioners and leaders. When asked if agile is living up to its original values, leaders and practitioners gave drastically different responses. For example, 69% of practitioners felt processes and tools overshadow individuals in their organizations, while only 43% of leaders shared this view. Similarly, 58% of practitioners believed documentation was prioritized over delivering final products, compared to just 39% of leaders. These disparities point to a fundamental disconnect in how agile is experienced at different organizational levels, with practitioners often feeling frameworks are imposed rather than collaboratively implemented. When Frameworks Become the Problem "The framework is too rigid... The framework is too complex... We have to change too much to use the framework." The issue isn't with agile frameworks themselves but how they're applied, Maria argues. Leaders often implement frameworks like SAFe without sufficient practitioner input or adaptation to organizational context. This creates an anti-pattern of "magical thinking" where companies believe they can install off-the-shelf solutions that worked elsewhere without considering their unique circumstances. The practitioners, who must live with these frameworks daily, experience frustration when rigid implementations fail to address their actual needs. Conway's Law comes into play here – the structure imposed by leadership often doesn't align with how teams naturally need to collaborate based on the systems they're building. The Role of Psychological Safety "Can I really admit that something the leadership made me do is not working for me? Will I be the only one admitting it?" This disconnect reveals deeper issues around psychological safety and trust within organizations. Many practitioners fear speaking up about framework problems, especially when they've just endured yet another organizational transformation. Maria emphasizes that without psychological safety, feedback loops break down, preventing the continuous improvement that's central to agile philosophy. Leaders must create environments where teams feel safe to provide honest feedback about what's working and what isn't, without fear of being singled out or dismissed. Without this safety, frameworks become rigid implementations rather than adaptable approaches that evolve with team needs. Reconnecting Through Gemba Walks "Be there where the value is created and know what's going on." To bridge the gap between leadership vision and practitioner reality, Maria strongly recommends Gemba walks – a concept from Lean and Toyota where leaders go to where value is created. This practice helps leaders understand the actual work being done and build relationships with team members. Maria references Project Aristotle at Google, which found that trust and psychological safety are fundamental to team success. She also notes the importance of leaders articulating a meaningful mission to inspire teams, sharing her experience at a taxi-hailing app where the CEO's vision of reducing urban parking needs made her feel she was "building something for the future." Leaders should regularly spend time where the actual work happens Teams need to understand how their work contributes to a larger purpose Open communication channels must be genuine, not just symbolic In this segment, we refer to Management 3.0 and Managing For Happiness by Jurgen Appelo.  The PMI-Agile Alliance Merger and the Future of Agile "Have we really found better ways? Why are Agile Alliance and PMI merging?" The recent merger between the Project Management Institute and Agile Alliance represents a surprising development in the industry. Maria takes an optimistic view, wondering if this indicates PMI recognizing that agile is truly the way forward. She acknowledges the perception that "Agile is dead" discussions highlight a crisis in the movement, but suggests the merger might be an opportunity to influence project management with agile values. She emphasizes how AI is creating massive changes that require experimentation and adaptation – precisely what agile approaches enable. This industry shift offers agile practitioners the chance to shape how traditional and agile methodologies might complement each other in the future. The merger could be seen as closing a circle or as an opportunity for cross-pollination "Agile is dead" discussions reflect growing pains rather than true failure Rapid technological changes with AI require more experimentation, not less Breaking Down Silos with "Glue Roles" "What are the 'glue roles' that you need in your organization?" Maria introduces her concept of "glue roles" – positions that help break down silos and foster collaboration regardless of what they're called. Whether they're RTEs (Release Train Engineers), Agile Coaches, or Technical Project Managers, these roles can transform organizational effectiveness when focused on enabling teams rather than enforcing processes. She observes that nature constantly changes, yet we expect our companies to remain static. This mindset prevents the adaptation necessary for true agility. Instead, organizations need individuals who can facilitate communication, remove barriers, and help teams collaborate effectively across boundaries. Focus on the function of collaboration rather than rigid role definitions Adapt roles to organizational needs rather than forcing organizational change to fit frameworks Use these roles to foster psychological safety and open communication Learning Through Experimentation "We need to experiment." Looking toward the future, Maria emphasizes the importance of experimentation in the face of rapid technological change, particularly with AI. She notes that while tech professionals are often thought to be early adopters, AI tools like ChatGPT are being embraced across all industries. The accelerating pace of change means we can no longer plan years ahead with certainty – what we use today may be obsolete in two years. This reality makes agile approaches even more relevant, as they embrace change rather than fight it. She encourages agile practitioners to openly discuss how they use these new tools, adapting their practices rather than clinging to outdated methods. And it allows people respect you as a leader. There's nothing more frustrating than working for a leader who sweeps problems under the rug. In this week's episode of Reflect Forward, I discuss why problem-solving as a leadership skill matters, why some leaders lack it, and how to communicate with your team, set priorities, and solve problems across departments. The Crucial Role of Proactive Problem-Solving Addressing problems promptly prevents minor issues from escalating into major crises, ensuring smooth operations. This approach demonstrates a leader's commitment to the team's well-being, boosting morale and productivity. Proactive problem-solving also builds trust within the organization, as leaders who consistently address issues are seen as reliable and competent. Why Some Leaders Struggle to Address Problems Some leaders avoid addressing problems due to a fear of conflict, worrying it might lead to tension within the team. Others may be unaware of issues due to poor communication channels or a hierarchical structure that filters out bad news. The overwhelming volume of responsibilities can also lead to neglecting problem-solving as leaders prioritize other urgent tasks. Moreover, some leaders may lack the necessary problem-solving skills or experience, resulting in ineffective handling of issues. Encouraging Teams to Speak Up It is crucial to create an environment where team members feel safe to voice their concerns. Leaders can foster open communication by regularly soliciting feedback and actively listening. Setting clear, achievable objectives for problem-solving efforts ensures the team stays focused and motivated. Delegating tasks effectively empowers team members to take on tasks according to their strengths, distributing the workload evenly and preventing overwhelm. According to the Project Management Institute, organizations excelling at problem-solving are 2.5 times more likely to complete their projects on time and within budget. Gallup research indicates that employees who feel their opinions count and see their leaders addressing problems effectively are 4.6 times more likely to be engaged at work. That counts for something! A LOT! Knowledge Breadth: The PMP exam covers a broad range of project management processes, tools, and techniques outlined in the Project Management Institute's (PMI) Guide to the Project Management Body of Knowledge (PMBOK Guide). We welcome back Mary Kate Soliva to update us on her life since transitioning 2 years ago. Mary Kate served more than 11 years in the US Army, with much of her service dedicated to Special Operations Forces. In 2021, Mary Kate separated and transitioned into the Army Reserve. She worked as a program manager for the Project Management Institute and is now supporting Special Operations at Motive International. As the host of the Veteran Voices podcast, Mary Kate brings to light insights, perspectives and stories from those that have served or who are currently serving. She is the co-founder of the Guam Human Rights Initiative and volunteers with a host of organizations.Mary Kate started her transition early. Because of the COVID-19 pandemic, many of the in-person transition services were not available, so she leaned heavily into building her network and scheduling virtual coffees with people through LinkedIn. Like many veterans, Mary Kate had moments of panic and questioned whether she was making the right choice by leaving. Through her networking and LinkedIn involvement, she was approached by the Project Management Institute for a role that they were looking to fill. Some of the connections that she made virtually on LinkedIn have since become some of her closest friends and mentors. It is possible to build quality relationships virtually. Since Mary Kate has shifted her service from active duty to reserve, she has become very aware of the unique challenges that reservists face. Many of these soldiers live hours away from their unit's base. In addition, many of the resources we commonly think about are only for active-duty service members or there are caveats attached to the resource. Mary Kate hopes to find solutions to common issues surrounding the reservist service member.In 2022, Mary Kate co-founded the Guam Human Rights Initiative. Because she graduated from the University of Guam, the US territory holds a special place in her heart. As a current doctoral student, she is researching human rights issues impacting Guam and Micronesia. In addition, she collaborates with other scholars and students in other parts of the country and world to find solutions for the issues plaguing Guam. Although human trafficking - specifically sex trafficking - is a priority, there are other human rights issues such as family violence and food insecurity that she is also researching. The Hoover Institution Veteran Fellowship Program started in 2021 and is a nonresident year-long program based out of Stanford University and under the direction of Dr. Condoleezza Rice. Each fellow focuses on a bipartisan topic that is impacting the American people. Mary Kate gained the support of Dr. Rice along with the Governor of Guam and other high-profile people and entities for her research into human rights issues in Guam.  Mary Kate has never been paid for her advocacy or volunteering work, but the opportunity to really make an impact on the lives of others keeps her motivated and inspired. Rich is also focused on consulting and teaching, and has developed curricula and taught at several universities.  But we're very excited about their book “Great Meetings Build Great Teams,” and that's what we're talking about today. On this episode, we welcome a dual military married couple that have both retired from the Air Force. Oneika Brown retired first, after working in aviation maintenance and intel. Since leaving the military in 2018, she has been working for a government contractor using her administrative skills. In addition, she uses her creative skills in sewing and launched an alterations and custom fashion design business. Curtis Brown had a diverse career in the Air Force where he served as an aircraft mechanic, healthcare program manager and military training instructor. Since his retirement in 2019, Curtis has been working in program and project management. He is also the Director of Military Affairs for the Alamo Chapter of the Project Management Institute.Oneika's transition was smooth from the perspective of securing a job. Before she retired, she was using her administrative skills to manage personnel security clearances. She was able to land a similar position as a government contractor after she retired. Her challenge in the military transition was learning how to find her identity once she took off the uniform. While Oneika was in the process of transitioning, Curtis received new orders and was given the option of relocating to New Mexico or North Dakota. After weighing his options and considering the needs of his family, Curtis decided to retire and pursued his PMP certification. When Oneika began her new role as a government contractor, she essentially had the same responsibilities as her previous role while serving in the military. In fact, she remained in the same office and had the same work colleagues. Although her job description is similar to her previous military role, she has tighter restrictions when it comes to executing her job. She realized that her rank and position in the military often helped her to meet deadlines. Without her rank, Oneika has had to learn how to function within the office hierarchy.Oneika reflects on her military career and admits there are times she would like to erase the memories of those 20 years. As a young 17-year-old joining the Air Force, Oneika started off as an aviation mechanic even though she is a creative at heart. As a person of color and a female in a male-dominated field, Oneika experienced loneliness at times. Through journaling and counseling, she has come to embrace her military service for shaping her character. Learning to recognize the positive aspects of her military service has helped her to understand her identity without the uniform. As a married couple, Oneika and Curtis believe their open communication allowed them to each have a successful transition. They realigned their goals as individuals and as a couple during their military transitions. Although their transitions were not similar and both are still navigating life without the uniform, they credit honest communication for their strong marriage. They operate as a team.Oneika and Curtis advise service members to look at the pros and cons of the survivor benefit plan. After weighing their options, they chose to instead increase their life insurance plans and decline the survivor benefit plan. Research your options well in advance of your transition and before you receive a disability rating. Be prepared for your tax bracket to change and research ways to decrease your taxable income. RICARDO VARGAS:  No, that's very interesting because you know my background, I'm a chemical engineer.  And when I was a student of chemical engineering, this was in the early ‘90s.  One of the disciplines I was studying was operational research.  So how do you put things in order, you know, on the production line, on the project.  And that was the first time I met the concept of critical path, of you know, resource leveling.
