BONUS: Challenging the Agile Status Quo with #NoBacklogs, Allan Kelly In this BONUS episode, we explore the provocative ideas of Allan Kelly, the author who introduced #NoBacklogs to the Agile community. Allan shares his insights on why traditional backlogs may be hindering true agility, offers practical alternatives, and explains how teams can maintain accountability while focusing on outcomes rather than outputs. The Problem with Traditional Backlogs "Backlogs keep ideas for far too long." Allan Kelly challenges the conventional wisdom of maintaining extensive backlogs in Agile environments. He distinguishes between sprint backlogs and product backlogs, highlighting how the latter often becomes a repository for stale ideas that outlive their relevance. Allan argues that this practice undermines the adaptability that should be at the core of Agile methodologies, transforming what should be a flexible approach into a more rigid, traditional project management framework. Outcome-Focused Alternatives "What are you doing to try and change the world?" Instead of lengthy backlogs filled with specific tasks and features, Allan advocates for approaches centered on outcomes and meaningful change. He discusses the concept of OKRs (Objectives and Key Results) as a form of "test first management" - a powerful framework that shifts focus from outputs to measurable impacts. This perspective encourages teams to consider the broader purpose of their work rather than simply executing a predetermined list of tasks. Balancing Structure and Flexibility "There should be a 'Best before' date for all backlog items." Finding the right balance between necessary structure and agile flexibility is crucial for effective delivery. Allan suggests implementing a "best before" date for all backlog items to prevent the accumulation of outdated ideas. He emphasizes starting with the Sprint Goal as a guiding principle, using it to create focus and purpose that allows teams to adapt their approach while maintaining a clear direction. Breaking Free from Traditional Mindsets "The work to do is not a fixed entity." According to Allan, the reliance on extensive backlogs has perpetuated traditional project management mindsets within supposedly Agile organizations. He challenges the underlying assumption that the scope of work is a predetermined, fixed entity waiting to be discovered and documented. Instead, he suggests embracing the evolving nature of work, allowing teams to respond to changing priorities and insights as they emerge. Maintaining Accountability Without Backlogs "Test first management as a management innovation that helps focus on goals, and measure progress by the teams." Allan addresses concerns about accountability by offering practical approaches to tracking progress without traditional backlogs. He emphasizes the importance of regular demonstrations of working solutions and assessing whether these demonstrations align with the team's strategic direction. His concept of "test first management" provides a framework for focusing on goals while measuring genuine progress rather than simply tracking task completion. Resources for Deeper Learning "Honey, I shrunk the backlog." For listeners interested in exploring these ideas further, Allan recommends his YouTube presentation "Honey, I shrunk the backlog," which offers additional insights and practical guidance on implementing a #NoBacklogs approach in Agile teams. About Allan Kelly Allan Kelly is the author of #noprojects: A Culture of Continuous Value, and an outspoken Agile practitioner that helped introduce the idea of #NoBacklogs to the Agile community. His work spans several decades, and includes some breakthrough contributions that he shares in his books and conference talks. He is the author, among others, of Project Myopia: Why projects damage software, Continuous Digital: An agile alternative to projects for digital business, The Art of Agile Product Ownership: A Guide for Product Managers, Business Analysts, and Entrepreneurs, and Xanpan: Team Centric Agile Software Development. Coffee with Samso, Episode 198, brings a new perspective to the Coffee with Samso conversations. In this first episode we bring a delve into the thoughts of Allan Kelly, Executive Chair of Miramar Resources Limited (ASX: M2R). The life of an executive in the small mineral exploration is busy and stressful. Those that are out there trying to make an economic discovery are constantly under the spotlight. . In my five years of establishing the Coffee with Samso series, Allan Kelly strikes to me a a true mineral explorationist. To those that have followed the Samso journey and have watched Allan share his projects in Miramar Resources Limited, you will know that he speaks with great sincerity. Our conversations on the Samso platform (see below for previous conversation) are always long form and it has always offered a great insight to the reasons why Alan is so passionate in the potential discovery. When you watch and listen to Allan talking about the projects, there is no doubt that he is enthusiastic nature is wanting the viewers to know what he is doing and why he is spending money into the project. The Insights to Allan Kelly In this first episode of Coffee with Samso - Insights, we learn about Allan Kelly, the person. In an industry that takes no prisoners, it is hard for investors to know who is actually really trying to make a discovery. It is difficult to know if the person who is telling you the story is actually telling the truth or the real facts. I have been an investor in this industry since my university days in 1987 and have been a willing participant in the mineral industry since 1992. Like everyone who is working in the mineral exploration industry, we are all trying to make that economic discovery. The rate of success is not very high and as Allan mentioned in the first minute of the introduction to this episode, that rate of success is very low. So what makes us continue to work in mineral exploration? Why are the likes of myself and Allan Kelly continuing to be in the lime light and the brunt of all criticism? The questions that are being asked is why the Coffee with Samso Insights is beginning its journey. Maryse Meinen: Value Over Velocity, A Product Owner's Journey to Value-Driven Development, NoEstimates Unplugged Week This is one of a series of episodes where Product Owners explain how they used, and benefited from #NoEstimates in their work with teams.  To know more about #NoEstimates, sign-up to get the first 3 chapters of the book here. Introduction to #NoEstimates Maryse Meinen shares her journey into agile and lean methodologies, highlighting a pivotal moment at her first international conference where she attended a workshop on #NoEstimates led by Seb Rose. The workshop's quiz on estimating the distance from Earth to the moon led her to an epiphany about the common tendency to provide estimates even when uncertain, driven by peer pressure—an insight that spurred her to experiment with the #NoEstimates approach.   A Real-World Example of Success Maryse describes her experience with a new team tasked with developing an infrastructure solution without relying on traditional estimates. By focusing on conversations, card confirmations (the 3 C's of User Stories), and refining story points to either 1 or 0 based on whether a story was refined, the team managed to prioritize work more effectively. The practice of making items as small as possible and focusing on delivering value in various forms proved to be beneficial. Challenges in Implementation The biggest challenge in implementing #NoEstimates was not from management or stakeholders, but rather from inexperienced scrum masters resistant to deviating from traditional estimation techniques. Maryse found success by allowing the team space to operate independently and focusing on outcomes rather than estimates. Impact on Planning and Prioritization Shifting the focus from estimates to value delivered led to a significant change in how Maryse's team approached planning and prioritization. By setting sprint goals around solving real problems for real people, the team moved away from a task-centric to a value-centric approach. One of the core tenants of the #NoEstimates approach. Measuring Progress Without Estimates Maryse's team measured progress by the problems they solve, framing sprint goals around these problems and communicating achievements in terms of value delivered to stakeholders, rather than in traditional estimation-driven progress metrics, like tasks completed - which would not necessarily deliver any value to end-users and customers. Advice and Resources for #NoEstimates Maryse encourages teams to start experimenting with #NoEstimates and emphasizes the importance of continuous learning and adaptation. She recommends engaging with the #NoEstimates community on Twitter and exploring resources by Allan Kelly and Seb Rose, as well as the NoEstimates book.   About Maryse Meinen Maryse is an Product Owner dedicated to fostering experimentation, agility, and empathy within organizations. She builds and facilitates great teams, coaches leaders, and believes in simplicity and human-centric methodologies. With expertise in Lean/agile development and a passion for teaching, she shapes adaptive and learning-focused cultures. You can link with Maryse Meinen on LinkedIn.

Ruhr gehalten habe.

Coffee with Samso Episode 164: Exploration work has begun at the Bangemall project and its starting to come up with very interesting results. Allan Kelly, Executive Chair of Miramar Resources Limited (ASX: M2R) narrates this story.   When we did the first episode of Coffee with Samso with Miramar Resources, I liked the Bangemall and Whaleshark projects. To me, these two had the potentially a big pay day if the results came good. The plan at that time was always to begin activities at these projects but the focus was at Gidji.   This episode of Coffee with Samso is all about the Bangemall. In some ways, the Bangemall is the western end and the Whaleshark project is the eastern end members of the Gascoyne/Ashburton complex, respectively. This region has been a neglected part of the Western Australian mineral exploration world till about 12 months ago.   The reason I was interested in these projects is that they lie in this mobile belts that have hosted many mineral deposits. For those people who have been following the Samso series of videos, you will have come across the many conversations about finding great deposits in regions once neglected.   The Bangemall and Whaleshark projects is another example. If you had watched the earlier conversations with Allan Kelly, you would have heard him talking about the reasons why he picked these projects.   The Bangemall Story - Miramar Resources Limited (ASX: M2R) - Coffee with Samso - Episode 146   The Whaleshark Project Story - A Discussion : Miramar Resources Ltd (ASX: M2R) - Rooster Talk   The recent market darling has been dealing with the discovery of Rare Earths in clays. I have made several comments about the need to differentiate, potential economic discoveries and a discovery. In the case of the guys in the Gascoyne-Ashburton region, they are looking for hard rock versions. They are looking for carbonatites or equivalents.   Companies have projects and they must choose the one that gives the company the greatest value. This is one of the best traits of good management. One should never fall in love with the projects. If there is a favorable outcome for the company, the strategy must allow for divestments.   Check out the episode and always, DYOR.

One of the most common problems teams face is starting more work than they complete. Neglected WIP is the gap between all the work you say you are working on and the stuff you are doing. The natural vagaries of office life can cause an item to get stuck due to someone being out sick or because your co-worker hit the lottery - stuff happens. A little might be ok, but more is bad. When neglected WIP passes that hurdle, real flow time will increase and velocity will slow. The combination of getting less work done and taking longer at it is a prescription for your stakeholders to start looking for torches and pitchforks.      We also have a visit from Jeremy Berriault who brings his QA Corner to the podcast. Coffee with Samso Episode 145 is with Allan Kelly, Executive Chair of Miramar Resources Limited (ASX: M2R)   This episode of Coffee with Samso is all about the details of the projects in Miramar Resources.   I have made a special effort to make this the longest Coffee With Samso because I wanted to highlight the details of each project. I wanted Allan Kelly to tell us as much as possible on why he likes the projects and what his intentions are for each project.   I think we have achieved the objective to get details for each project. We also got Allan to talk about what makes each project tick. The conversation has be fantastic and the result is a video that is just over an hour.   This is a special episode of Coffee with Samso for all those viewers wanting to learn about the Miramar projects. In addition, viewers get a first hand introduction to what makes an exploration company work and allows Allan to showcase how to explore for minerals.   Gidji is more than smoke. Rooster Talk Episode 52 with Allan Kelly, Executive Chair of Miramar Resources Limited (ASX: M2R) is a great revelation of how investors should look at projects and how companies do mineral exploration.   There are exiting times coming for Miramar as they are slowly ravelling the potential jewels in their project portfolio. The consistent drilling results coming out of the Gidji project is showing signs of a slow development into a valued proposition.   As exploration continue, Allan believes that the Gidji project is a new mineral camp with the vast array of geological formations and mineralising tectonic settings.   The recent geophysical results from the Mt Vernon project in the Bangemall is creating a lot of opportunities for Miramar. The company has now new targets being generated which they will interpret and start more surveys to vector drill targets.   The third major project that is now looking at unlocking its secret is the Whaleshark project. In this Rooster Talk, Allan gives us an in-depth discussion of all these topics.   I believe that the Gidji project is now a new mineral camp that sits between Kalgoorlie and Paddington.   Chapters   00:00 Start 00:15 Introduction 00:53 Allan updates. 04:58 The development of Gidji into a monster project. 07:34 Why Gidji is going to be a Camp. 09:08 Taking stock of what is in Gidji _ This is why Gidji is a Camp. 09:50 The first systematic exploration at Gidji. 10:25 KCGM actively drilling at Runway - 280m @ 1g/t. 11:41 KCGM been drilling for two months - Must be something Happening. 14:52 Gidji is strategically placed for corporate and discovery activities. 15:28 Bangemall Project - Mt. His introduction to OKRs was exactly this—it came down as a mandate and he had to figure things out. He's got some controversial ideas around maintaining a backlog (spoiler: he thinks it's okay to nuke your backlog and start anew every quarter). He believes it's okay to not achieve your Key Results. In his mind, there's something far more important—delivering business benefit. We'll discuss these things and more.

Coffee with Samso Episode 68 with Allan Kelly, Managing Director of Miramar Resources Ltd (ASX: M2R)     Allan Kelly has created wealth for shareholders before and he is back again with Miramar Resources Limited.   Allan Kelly is a guy who has done a Miramar before and took the then company Doray Minerals Limited (ASX: DRM) from being an explorer to a producer. There have been many other stories that fit this bill but when I met him at a Diggers and Dealers several years ago, I was impressed with the story of Doray.   When I notice Miramar Resources, I was immediately fascinated with the projects. I was thinking that Gidji project was a "postage stamp" (headline reader) project. Why would someone like Allan Kelly bother with this ? I also heard that the IPO was oversubscribed and it did well post IPO.   As soon as this Coffee with Samso was confirmed, I was keenly anticipating a great conversation. Well, to say the least, this has turned out to be one of the best conversation about exploration and why exploration can add value to a company faster and greater than most investors would realise.   In this episode of Coffee with Samso, Allan share with us the value of exploration. He tells about how may times he has seen good exploration create so much value for shareholders. Most importantly, he gives a a great conversation of the projects in Miramar and why Gidji is such a great project.   This is a great conversation about why people like me love exploration. I think it is the same feeling that any explorers or travellers get when they have that sensation of seeing new things and realising the discovery is upon their sights.

Phil’s guest on this episode of the IT Career Energizer podcast is Allan Kelly. Allan is the author of several books including “Continuous Digital”, “Project Myopia” and “A Little Book about Requirements and User Stories”. He is also a regular conference speaker and the originator of Retrospective Dialogue Sheets, Value Poker and Time Value Profiles In this episode Phil and Allan discuss why a career in I.T. can be a risk, why new technologies will open up new problems to be solved and why you shouldn’t be scared to take some time out for yourself. Allan also provides some fantastic stories and insight into his own career.   KEY TAKEAWAYS: (3.58) TOP CAREER TIP By having an interesting career in I.T. you are taking on a lot of career risk. Allan talks about the number of companies that he has worked for in the past that have subsequently either disappeared or folded. This is because interesting and innovative companies often haven’t found out how to make money reliably and this could delay your pay check.   (6.32) WORST CAREER MOMENT Allan tells us that early in his coaching career he took a role with a bank. He was very eager to help and make a difference when he joined but quickly concluded that a big part of the problem was the management. Allan believed that they needed to change the system but was unable to get the management’s time to explain his concerns. Consequently it became more and more frustrating until he was fired. However you will never know what a company is like until you try to work for them.   (11.25) CAREER HIGHLIGHT Allan describes how companies he worked for early in his career didn’t work in the way that he had been taught at university. It was disorganised and this made Allan feel guilty about not doing things correctly. He then worked for Railtrack on a project where they did work in a structured, methodical manner which delighted Allan. But he found that there were even more difficulties than he’d encountered in his previous experiences. However, he subsequently got to see what he had worked on in action and making a difference to other peoples’ lives when he visited Paddington station Allan also talks about how he was able to help someone transition their career from a programmer to a product manager.   (16.53) THE FUTURE OF CAREERS IN I.T Allan says that we are constantly at the frontier of new technology. As we solve problems we open up new categories of problems to be addressed. He then provides an example of how he used XML to help to move data around. Allan then goes on to say that current technologies are helping to solve problems but they will also create a new frontier of things that we haven’t even thought about.   (20.21) THE REVEAL What first attracted you to a career in I.T.? – BBC Telesoftware. Allan was able to write programs, send them to the BBC for publishing and be paid for them. What’s the best career advice you received? – Allan can’t recall a specific example but recalls not having the confidence to work independently as a contractor What’s the worst career advice you received? – A school career aptitude test suggested that Allan should become a forester or woodsman. What would you do if you started your career now? – Create something and get it into the App stores and hopefully make some money out of it. Alternatively contribute to an open source project. What are your current career objectives? – Allan says that he’s longing to get back to product delivery. What’s your number one non-technical skill? - Allan considers himself to be a closet economist and that understanding has helped him in his career. How do you keep your own career energizer? – Allan does podcast interviews, speaks at conferences and writes books. What do you do away from technology? – Allan says that he’s found a love of gardening, exercises regularly and is kept busy by his children.   (26.10) FINAL CAREER TIP Allan says that he doesn’t believe that the perfect work-life balance exists. Don’t be scared of taking some time off for yourself.   BEST MOMENTS (10.10) – Allan Kelly - “Not all the agile coaches in the world are compatible with all the corporations and vice-a-versa” (25.01) – {Name} - “The person who learns most is the person doing the talking or doing the writing”     ABOUT THE HOST – PHIL BURGESS Phil Burgess is an independent IT consultant who has spent the last 20 years helping organisations to design, develop and implement software solutions. Allan’s Bio: Allan Kelly helps companies large and small enhance their agility and boost their digital offering. Past clients include Virgin Atlantic, Qualcomm, The Bank of England, Reed Elsevier and many small innovative companies you've never heard of. He invented Value Poker, Time-Value Profiles and Retrospective Dialogue Sheets. We will re-read The Tipping Point by Malcolm Gladwell next. This week we tackle three more chapters in which we learn money is thicker than blood (something I learned working in a department store during college), and that people with a moral basis for ethics always have a breaking point (something I have only had to tangentially face). The Software Process and Measurement Cast 435 features our interview with Allan Kelly.  Our discussion touched on the concepts behind #NoProjects.  Allan describes how the concept of a project leads to a number of unintended consequences.  Those consequences aren’t pretty. Allan makes digital development teams more effective and improves delivery with continuous agile approaches to reduce delay and risk while increasing value delivered. He helps teams and smaller companies - including start-ups and scale-ups - with advice, coaching and training. Managers, product and technical staff are all involved in his improvements. He is the originator of Retrospective Dialogue Sheets and Value Poker, the author of four books, including "Xanpan - team-centric Agile Software Development" and "Business Patterns for Software Developers". On Twitter he is @allankellynet. Re-Read Saturday News This week we tackle Chapter 8 of Carol Dweck’s Mindset: The New Psychology of Success (buy your copy and read along).  Chapter 8, titled “Changing Mindsets.” The whole concept of mindsets would be an interesting footnote if we did not believe they could change. Chapter 8 drives home the point that has been made multiple times in the book, that mindsets are malleable with self-awareness and a lot of effort. The question of whether all people want to be that self-aware will be addressed next week as we wrap up our re-read. We are quickly closing in on the end of our re-read of Mindset.  I anticipate one more week.   The next book in the series will be Holacracy (Buy a copy today). After my recent interview with Jeff Dalton on Software Process and Measurement Cast 433, I realized that I had only read extracts from Holacracy by Brian J. Robertson, therefore we will read (first time for me) the whole book together. Every week we discuss a chapter then consider the implications of what we have “read” from the point of view of both someone pursuing an organizational transformation and using the material when coaching teams.   Remember to buy a copy of Carol Dweck’s Mindset and start the re-read from the beginning! The Software Process and Measurement Cast 434 features our essay on Change Implementations - To Big Bang or Not To Big Bang? The knee jerk reaction amongst transformation leaders is usually a loud NO! However, the answer is not nearly that cut and dry.  Big Bang approaches to change have a place in bag of tricks every transformation leader has at their fingertips. The second column this week is from Steve Tendon. Steve Tendon brings another chapter in his Tame The Flow: Hyper-Productive Knowledge-Work Performance, The TameFlow Approach and Its Application to Scrum and Kanban, published by J Ross (buy a copy here) to the cast.  In this installment, we talk about Chapter 16, The (Super)-Human Side of Flow. In Chapter 16 Steve and Wolfram go into detail on in Kotter’s attributes of flow state.  A good discussion and a good read. Our third column is from the Software Sensei, Kim Pries.  Kim discusses Fermi Problems. Fermi problems or questions are a tool to teach approximation and estimation.  These problems usually can be solved logically as a back-of-the-envelope calculation. The last time we talked about Fermi Problems was when we were re-reading How To Measure Anything (Hubbard). Re-Read Saturday News This week we tackle Chapter 7 of Carol Dweck’s Mindset: The New Psychology of Success (buy your copy and read along).  Chapter 7, titled “Parents, Teachers, Coaches: Where Do Mindsets Come From? explores the impact of some of the most intimate and earliest relationships on our mindsets. Understanding how parents, teachers, and coaches affect mindsets helps us learn to lead change. We are quickly closing in on the end of our re-read of Mindset.  I anticipate two more weeks (Chapter 8 and a round up).  The next book in the series will be Holacracy (Buy a copy today). After my recent interview with Jeff Dalton on Software Process and Measurement Cast 433, I realized that I had only read extracts from Holacracy by Brian J. The week’s Software Process and Measurement Cast features our interview with Allan Kelly.  We talked #NoProjects and having a focus of delivering a consistent flow of value.  The classic project framework causes us to focus on being on-time, on-budget and on-scope, but not on-value. If we don’t focus on delivering the maximum value we are doing both our customers and ourselves a great disservice.  Allan Kelly advises teams from many different companies and domains on adopting and deepening Agile practices and development in general. He specializes in working with software product companies and aligning products and processes with company strategy. When he is not with clients he writes far too much.  He holds BSc and MBA degrees, is the author of three books: "Xanpan - team centric Agile Software Development" (https://leanpub.com/xanpan), "Business Patterns for Software Developers" and “Changing Software Development: Learning to be Agile”. This week’s Software Process and Measurement Cast features three columns.  The first is our essay on learning styles.  Learning styles are useful to consider when you are trying to change the world or just and an organization.  While opposites might attract in poetry and sitcoms, however rarely do opposite learning styles work together well in teams without empathy and a dash of coaching. Therefore, the coach and teams need to have an inventory of learning styles on the team. Models and active evaluation against a model are tools to generate knowledge about teams so they can tune how they work to maximize effectiveness. Our second column features Gene Hughson bringing the ideas from his wonderful Form Follows Function Blog.  Gene talks about the topic of microservices. Gene challenges the idea that microservices are a silver bullet. We anchor this week’s SPaMCAST with Steve Tendon’s column discussing the TameFlow methodology and his great new book, Hyper-Productive Knowledge Work Performance.   One of the topics Steve tackles this week is the idea of knowledge workers and why a knowledge worker is different.  The differences Steve describes are key to developing a hyper-productive environment.
