How to Pick the Niche for Your Marketing or Consulting Agency | Episode 040

We stress the importance of niching down when it comes to creating your own marketing or consulting agency, especially in such a crowded industry, but we've never gone into how to pick your niche. Granted, niching down isn't for everyone -- but if it is for you, then you'll want to hear what we have to say regarding picking your niche. Too often we see people default to the same few niches (real-estate, roofing, dentists/medical, other agencies), but you need to be more creative than that. There are also other factors you should consider when picking your niche that you might not be thinking of: Are you familiar with the niche? If not, you have a lot of learning to do. Does the niche have a high market cap in your area? If there isn't a lot of money in the niche, you can spend years working only to cap out in a small market (small gym owners) Do forums and publications exist for business owners exist in this niche? If not, you'll have to figure out how you're going to get in front of these people. What does the competition look like? This is my least favorite thing to look at but if you see a lot of competition, then it could be too saturated, especially based on the market cap. If you don't see any competition it good either be really good or really bad. It's really bad if there is no competition for a reason (as in no money in that niche). What is the best way to promote to business owners in the niche and does it match your skillset? Do you even like the niche? If you don't inherently like the niche, you won't like your life after you pursue it. Creating a successful agency takes time and hard work. You're not going to flip it in a year -- your niche will become your career for the next 5-10 years or more. It's also important to remember to not spend too much time overthinking. You can do multiple niches at once and figure out what you like along the way, but some preliminary research will go a long way. Here's some homework for you: Find 5 niches you're interested in. Find online forums or groups for business owners in this niche. Find magazines/publications specifically for business owners in this niche. List strengths and weaknesses for working with these niches (Example: high average profit for businesses and high market cap versus no online forums or publications for business owners in the niche) List barriers of entry for business owners in these niches Once you do this, you'll help narrow down which niche(s) you should start with. This episode was packed with a ton of information and I'm sure there are pieces we left out. Last week, Mandi Ellefson discussed the foundations of what it takes to beat inflation and scale profitably. In this week's episode of Hands-Off CEO, she describes the five exits she shares with her clients to help them safely remove themselves from different parts of their companies.  You'll hear Mandi talk about: Mandi shares the idea behind exiting. “The whole point of removing yourself… is so you can be working on the business and not in it. That's where you can be generating these million-dollar ideas, rather than being the one mired down in the minutiae.” [1:45] “Consultancy agencies are very difficult to scale because it's very much dependent on you,” Mandi claims. She explains why. “You created the company, so everybody sees the company as you.” [4:52] Mandi describes one of the programs that her Scale to Freedom clients go through. “We work with the CEOs… on how to build an offer that will scale more profitably and generate the cash to hire the people to actually move through these exits.” [13:20] Exit 3 allows you to accelerate lead flow and sales, Mandi says. “That doesn't necessarily mean you as the CEO will completely let go of sales - I wouldn't recommend it until your process is really tight,” she adds. “I've seen consulting agency companies do that - I've seen a lot of them try to jump right to exit three without getting the foundations in place, and it's a disaster.” [18:57] When you can remove yourself from client strategy, your company becomes infinitely more valuable. “At this point, your company becomes more of an asset that's a whole lot less driven by you.” [24:43] Resources Mandi Ellefson on LinkedIn | Twitter | Facebook Hands-Off CEO - Executive Briefing

Mandi Ellefson's guest is Tim Francis, founder of ProfitFactory.com and Great Assistant, two organizations dedicated to making the entrepreneurial journey easier. After noticing that entrepreneurs desperately needed support in running a business, Tim started Great Assistant to help them hire an assistant, retain them for years, and make them really profitable.  You'll hear Mandi and Tim talk about: Tim shares three strategies for more effective delegation. “Do not use email when it comes to delegating to anybody in your internal team, including your assistant; email's a wasteland of distraction. Use Loom, a free tool you can use in your browser, to screen record and narrate what you want done. And finally, hire an assistant that fits you properly. ” [1:16] Tim and Mandi explore how teams can work effectively in different time zones. [9:29] “There's such a thing as being too early, the timing being wrong, and a lack of a path to profitability. Once those three things are in place, you should be going forward with getting an assistant.” Tim explains why you can't afford to not have an assistant, and when the right time is to hire one. [21:52] “It creates this open space for me to create, and that's when these amazing ideas come; you can't do that if you're so busy in the minutia.” Hiring an assistant not only saves you time, but it also saves you energy. Mandi Ellefson discusses how to make growing your consulting agency simpler in this solo episode of Hands-Off CEO. You'll hear Mandi talk about: “It's not that something is wrong with your business; it's that you're working way too hard.” Mandi shares why CEOs sometimes struggle with growth. [0:23] Mandi shares an example of a client who struggled to find a reason to scale. “It can't just be about money, it has to be something bigger than that.” [1:08] Sometimes working with half the number of clients but at an increased (or doubled) price is the best way to go. “[You] can make more money working half the time.” [4:36] “You have to stop scaling activities, because activities don't necessarily generate results.” Mandi advises listeners on how to scale without diminishing the results. Paris Good Fashion encourages a systemic change within the fashion industry. Federating a community of leading actors at many scales, whether they are luxury groups, retailers, fashion schools or brands, the organisation develops working groups and tools focused on concrete actions. In this episode, Sylvie explains her dedication from day one regarding those topics, why she still believes in a sustainable transition and what actions can be done to work in that way. How to Command 50-200% Higher Fees to Scale your Consulting Agency – in Just 7 Minutes with Mandi Ellefson

Supercharging Business Success

What You'll Learn From This Episode: How to scale your business and not the hours and stress Finding the quality clients What you need to focus on to make your business continuously profitable Related Links and Resources: It's www.handsoffceo.com/scaleology. It's a great resource on how to use value-based pricing to be able to double your fees. You can download that, and learn from yourself exactly how to attract the kind of clients that will happily pay twice as much your average fee is. Summary: Mandi Ellefson is the founder of Hands-Off CEO™. She and her team scale million-dollar consulting agencies, with less reliance on the CEO. First, she helps them generate more cash to scale with an irresistible offer that's easier to sell, and that attracts clients that pay 50-200% higher fees– in 90 days or less. Then, she helps the CEO free up time to focus up to half of their work week on accelerating profits. Her clients have added 5 figures of net profit every month, added millions of dollars in sales, and some have exited the day-to-day so they can scale growth or even sell the business. Mandi is a published author and host of the Hands-Off CEO™ Podcast. Here are the highlights of this episode: 1:55 Mandi's ideal Client: Our ideal clients are consulting agencies that are 6 or 7 figures and that they have some cutting-edge level of service that they provide for their clients, and they're just looking to scale it. 2:17 Problem Mandi helps solve: When you have a customized service, it's based on your own expertise. And the challenges are that there are only a certain number of hours in the day, so in order to scale, what they're really doing is not scaling or growing; their hours grow and their stress grows. And the only way that they can continue to make more income is to work more hours. So, that's the problem that we solve, that's the problem that they're running into. 3:03 Typical symptoms that clients do before reaching out to Mandi: They might be working 50-60 hours per week or more, they might be at a place where they've seen stagnant growth for years. A lot of people came to us after they had been banging their heads against the wall for three years or so. Realizing that their company hasn't been growing and in fact, if they really look at the trend and were honest with themselves, they're actually back-sliding a little bit, they're actually retracting. Another thing that they might come to us is that they're at a point where they're growing so quickly that they can't actually fulfill all the work. They might be at a place where they are looking around, they're really busy but they're working with clients that aren't necessarily the best quality clients but they have to take what's coming in the door to keep the lights on, to keep the payroll going. They are at this point where they don't have time to go out and find more growth. There are all these opportunities but they're kind of stuck working in the business because they just need to keep the flight where it's going. 4:15 What are some of the common mistakes that folks make before finding Mandi and her solution: There's a lot of us trying advice out there like "oh, just work on the business instead of in the business" all those BS. Yes, it's true but at the same time, how do you actually do that. And the biggest problem that I see is that it's not properly financed to grow. There is a point where there's not enough profitability. That's why the CEO has to be stuck so much in the business because you actually can't afford to hire more people to do it. And even if you can hire more people to do it, there's just not enough resources of time and money. You really need to get those sorted out. First thing that we do with our clients is we help them free at least 10 extra hours in the first week working together. It feels amazing, it's a lot of things like a heavy load that you're carrying around like client management, meetings,
